What’s actually slowing this PC down?

The dependable way to estimate an LLM feature is to price one complete feature action, then multiply it by low, expected, and high monthly demand. Count every billable input, cached-input, output and reasoning token, plus tools, media, retries and fallback calls. Record the model, provider, rate tier, region and effective date beside each assumption, then replace the forecast with measured pilot usage before launch.
What an LLM cost estimate must include
A model’s advertised price per million tokens is only one input to the estimate. The request shape determines how many tokens and other units you actually consume. A feature that sends a system prompt, conversation history, retrieved documents, a tool call and a long structured answer has a different cost from a short, single-turn prompt, even when both use the same model.

OpenAI distinguishes input, cached input, output and reasoning tokens, while search, file retrieval, containers, real-time sessions, audio, video and images can have separate billing units. The provider’s current rate card controls the calculation for the exact endpoint and capability you use: OpenAI API pricing.
Reasoning tokens may not appear in the visible answer but can count as output usage and be billed as output tokens. Consequently, a short-looking answer can still consume substantial billable generation. The OpenAI Help Center states: “A lower price per million tokens does not necessarily produce a lower total cost: models can tokenize the same text differently and generate different amounts of output or reasoning.” See Understanding and counting tokens.

1. Define the billable unit and demand scenarios
Start with the unit the business actually manages. Depending on the product, that might be one completed feature action, one document processed, one conversation, one successful workflow or one active user per day. Do not begin with monthly revenue or a vague “number of users”; first establish what causes a model request.
Write the demand assumptions
- Eligible users or accounts.
- Expected adoption among those users.
- Actions per adopted user in a day or month.
- Average conversation turns and whether prior history is resent.
- Tool, search or retrieval calls per action.
- Retry, repair and fallback rates.
- Any actions that run asynchronously in a batch.
Prepare low, expected and high cases. The cases are planning assumptions, not facts supplied by a price page. Keep the volume assumptions separate from token assumptions so you can update either one when pilot data arrives.
For each case, calculate:
monthly feature actions = eligible users × adoption × actions per adopted user

2. Capture representative request shapes
A single “typical prompt” is not enough. Collect short, normal and unusually long examples from the planned feature. Include the exact system and developer instructions, conversation history, retrieved text, output schema, tool definitions and the media or files the product will send.
Plain-text word counting can miss message structure, tools, schemas, images and files. Use a tokenizer or the target provider’s token-counting method where available, then validate the result with real test calls. The OpenAI token guide explains why an input count cannot predict output length and why model, encoding, language and request structure matter: Understanding and counting tokens.
Record these fields for every feature step
- Uncached input tokens.
- Cached input tokens and cache writes when the provider reports or prices them separately.
- Visible generated output tokens.
- Reasoning tokens when reported or billed.
- Tool calls, search operations, file retrieval, containers or session time.
- Audio, image or video units and file-processing charges.
- Retries, repair calls, fallbacks and any additional agent steps.
Measure more than an average. Store a distribution or at least low, median and high request sizes. A long document, a multi-turn conversation and a failed structured-output repair can dominate the mean even when most requests are small.

How token counts relate to words
Word count is a rough planning proxy, not an invoice. OpenAI’s English-language heuristics are approximately four characters per token or three-quarters of a word per token, but they are estimates. Exact counts vary with the model’s encoding, language, punctuation, code, identifiers and formatting.

Use those heuristics only to size an early sample. For the launch estimate, tokenize the actual messages sent to the selected model. Include role markers, JSON schemas, tool definitions, retrieved passages and other protocol content that a simple text counter omits.
3. Match every usage category to the current rate card
For each billable category, apply the rate for the selected model, endpoint, context band, modality, cache status, batch or priority tier, geography and deployment channel. Preserve the provider, model version, currency, region, tier and date alongside the rate. Official pricing pages are live documents; availability and terms can change.
For a category priced per million tokens, use:
category cost = category tokens ÷ 1,000,000 × applicable price per million tokens

Do not assume that two providers’ “input token” categories cover the same media, context or tool features. The API surface itself may not be a separate charge, while a particular tool or session can have its own treatment; read the rate card for the request path you will call.
Illustrative calculation using a published rate
The following is a transparent example, not an industry average or a promise of future pricing. The Gemini pricing page reviewed on October 13, 2026 lists Gemini 3.8 Flash standard input at $0.75 per million tokens and output, including thinking tokens, at $3.75 per million through December 31, 2026: Gemini pricing.
Suppose a hypothetical feature action sends 10,000 input tokens and receives 1,000 output tokens, with no other chargeable units. Its estimated cost is:
(10,000 ÷ 1,000,000 × $0.75) + (1,000 ÷ 1,000,000 × $3.75) = $0.0075 + $0.00375 = $0.01125 per action
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteAt a hypothetical 1,000 actions in a month, the model spend would be $11.25. If the same request used a different model, generated more output or incurred tool charges, the result would change. The published Gemini rates in this example become $1.50 input and $7.50 output on January 1, 2027, so the effective date belongs in the worksheet.

4. Build the feature-action cost
For a multi-step journey, calculate each request separately and add them:
cost per feature action = sum of all request-step costs, including expected retries and tools
For example, a document workflow might have an extraction call, a retrieval call, a drafting call and a formatting repair. If ten percent of formatting calls are retried, include the expected tenth of a retry in the action cost rather than hiding it in a later contingency.
Include failed attempts when they consume billable requests. Include fallback-model calls when the primary model times out or fails a quality check. Keep infrastructure, storage, evaluation, moderation and human review as separate operating-cost lines if your business case includes them; do not label those costs as model-token spend.
A worksheet that remains auditable
| Column | What to enter |
|---|---|
| Step | Extraction, retrieval, answer, repair or other request in the user journey |
| Provider and model | Exact provider, model name and version |
| Requests per feature action | Expected count, including conditional retries and fallbacks |
| Input tokens | Uncached input sent for that step |
| Cached input | Eligible repeated tokens reported as cached |
| Output and reasoning | Visible output plus reasoning tokens when billed or reported |
| Other units | Search, files, containers, media or session units |
| Applicable rate | Price, currency, tier, region, modality and effective date |
| Unit subtotal | Calculated cost for the step |
| Source and checked date | Official pricing URL and the date you verified it |
5. Turn unit cost into a monthly range
For each demand case, use:
monthly model/API cost = cost per feature action × monthly feature actions
Make both sides scenario-based. A high-volume case with short requests can cost less than an expected-volume case with long histories, tool calls and retries. Show the token mix and action volume used for low, expected and high rows instead of presenting one false-precision total.
Separate recurring model spend from one-time or periodic costs such as evaluation runs, migration tests, prompt experiments and human quality audits. If your product budget combines them, retain separate worksheet lines so a change in traffic does not obscure a change in evaluation activity.
Why model price alone is a poor comparison
Compare alternatives only after they perform the same representative tasks at the required quality threshold. Record:

- Task success or quality result.
- Total input, cached, output and reasoning tokens.
- Tool, media and context-length charges.
- Price band, currency, geography and deployment tier.
- Latency and whether asynchronous processing is acceptable.
- Retry and fallback frequency.
A lower rate can lose its advantage if the model needs longer prompts, produces longer answers, uses more reasoning tokens or fails more often. Run identical samples through each candidate and compare total cost per successful feature action, not just the input-rate column.
When caching lowers the estimate
Prompt caching can reduce the price of repeated prefixes, but it is not a guaranteed discount on every request. For supported OpenAI models, automatic prompt caching applies to supported prompts longer than 1,024 tokens; common eligible prefixes can be cached and the API reports cached-token usage: OpenAI prompt caching.
Estimate only the repeated portion. Keep uncached input, cache writes and cache hits distinct when the provider prices or reports them separately. Measure the actual hit rate during a pilot; do not assume that a long prompt automatically receives the cached rate. Changes to the prefix, conversation ordering or request shape can reduce reuse.
When batch processing lowers the estimate
Batch pricing is conditional on the feature and operation. Anthropic documents an asynchronous Batch API with a 50% reduction on input and output tokens, and Google’s Gemini pricing page lists a Batch API with a 50% cost reduction: Anthropic pricing and Gemini pricing.
Use that reduction only when the user experience can tolerate asynchronous completion and the selected model and operation qualify. A real-time assistant cannot automatically be priced as a batch job. Document the queue, completion-time and failure-handling implications alongside the financial assumption.
Account for tools and non-text capabilities
Search, file retrieval, containers, real-time sessions, audio, video and image processing may use units other than ordinary text tokens. Inspect the exact capability section of the provider’s pricing page and add those units to the step that invokes them. Do not convert them into token estimates unless the provider explicitly bills them that way.
For a multimodal feature, record the size and type of every image, audio segment, video segment or file, the number of operations and any session duration. The same feature can have separate text and media charges, so a text-only calculation is incomplete.

5. Validate the forecast with a controlled pilot
Before broad launch, instrument requests at feature level. OpenAI documents usage fields for its Chat Completions and Responses endpoints and provides a Usage Dashboard; other providers expose their own usage records and field names: Understanding and counting tokens.
Best Value
Capture these pilot dimensions
- Feature and request type.
- Model and version.
- Input, cached-input, output and reasoning usage.
- Tool, media and session units.
- Latency, timeout and retry events.
- Fallback calls and final outcome.
- Cache-hit rate and batch completion status.
- Cost attributed to the feature action.
Compare the measured distribution with the forecast, then update volume and token assumptions rather than merely changing the rate. If users send longer documents than expected, revise the request shape. If adoption is lower but retries are higher, change both demand and reliability assumptions.
Pricing checks before approval
Verify the official rate card immediately before publishing or approving the estimate. Preserve the checked date because model prices, availability, regional terms and context tiers can change. The relevant pages are OpenAI API pricing, Anthropic pricing and Gemini pricing.
As a concrete reminder of rate volatility, the Gemini pricing page reviewed on October 13, 2026 lists Gemini 3.8 Flash standard input at $0.75 per million tokens and output, including thinking tokens, at $3.75 through December 31, 2026, then $1.50 and $7.50 from January 1, 2027. Confirm model availability and applicable terms when you publish; those figures are date-bound, not a permanent quote.
Common estimation failures and their fixes
Using words as the invoice
Failure: Multiplying word count by a generic token price. Fix: Tokenize real messages for the target model and include protocol structure, tools, schemas, files and media.
Pricing only the visible answer
Failure: Ignoring system prompts, retrieved context, conversation history or reasoning tokens. Fix: Log every input category and the provider’s reported output and reasoning usage.
Assuming one request per user action
Failure: Omitting retrieval, validation, repair, retries or fallback calls. Fix: Draw the complete request chain and assign an expected count to each conditional step.
Applying a cache or batch discount universally
Failure: Treating eligibility as a guaranteed hit or assuming synchronous work qualifies for batch pricing. Fix: Verify terms, measure cache hits and document whether the user experience accepts asynchronous processing.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →Comparing rate cards instead of successful outcomes
Failure: Selecting the lowest per-million-token number without testing output length, reasoning, quality or retries. Fix: Run the same representative tasks and compare cost per successful action.
Hiding non-model costs
Failure: Calling storage, moderation, evaluation or human review “token cost.” Fix: Keep those operating-cost lines separate while showing the full product total elsewhere in the business case.
A launch-ready checklist
- Have you defined one feature action that maps to a user or business outcome?
- Are low, expected and high monthly action volumes explicit?
- Did you sample short, normal and long requests?
- Did you count system instructions, history, retrieval, schemas, tools and media?
- Are uncached, cached, output and reasoning tokens separate?
- Are retries, repairs, fallbacks and multi-step agent calls included?
- Does every non-token capability have its own verified unit and rate?
- Does each rate include provider, model, tier, region, currency and effective date?
- Have you tested alternatives on identical tasks and quality thresholds?
- Can the product actually use caching or asynchronous batch processing?
- Will pilot telemetry attribute usage and cost to the feature action?
- Are infrastructure, storage, evaluation, moderation and human-review costs shown separately?
What a defensible estimate looks like
A defensible forecast is a transparent chain: representative request shapes produce measured usage categories; each category uses a matching, date-stamped rate; all request steps roll into a cost per feature action; and scenario volumes turn that unit cost into a monthly range. The pilot then replaces assumptions with observed usage, including the failures and retries that a neat demo omits.
