How to Deliver Exceptional Customer Service During the Holiday Season

Exceptional holiday service starts before demand peaks: forecast from your own contact history, update answers to seasonal questions, prepare staff and routing, and keep order, inventory, shipping, and return information consistent wherever customers shop or ask for help. During peak weeks, monitor queues and customer feedback, then adjust coverage and escalation paths. Use self-service and automation for straightforward requests, with an easy route to a person for complex or sensitive issues.

Why holiday support needs an early plan

The National Retail Federation (NRF) defines the U.S. winter holiday retail period as November 1 through December 31. Browsing and buying can begin before November, however, and many shoppers finish purchases in December, so preparation should start well before the busiest days. The NRF’s 2025 holiday FAQ says November and December sales averaged about 19% of total U.S. retail sales over the previous five years. That is a historical national average, not a forecast for an individual business or for 2026. The NRF’s retail-sales measure covers a broad range of store and non-store retail categories, excluding automobile dealers, gasoline stations, and restaurants. NRF’s 2025 holiday forecast and FAQ provides the seasonal context.

Those national figures describe the retail environment, not a customer-service staffing formula. A business’s own order cycle, product mix, promotions, fulfillment capacity, and contact history are better inputs for planning its support operation. The NRF estimated 265,000 to 365,000 seasonal retail hires for 2025; that estimate is not a count of customer-service hires. For comparison, the NRF reported 442,000 seasonal retail hires in 2024. Neither figure says how many support agents a particular retailer needs.

Build a plan from your own contact patterns

Use last season’s contacts as a baseline

Pull the prior holiday period’s contacts and group them by week, channel, reason, resolution time, and escalation. Look for when questions rise, which issues generate repeat contacts, and where cases take longest to resolve. Include phone, email, chat, and messaging where you offer them; their workloads and productivity measures are not interchangeable.

Use this history to form an initial coverage plan, then revise it as current demand appears. A national sales share or a vendor’s reported ticket-volume increase cannot reliably predict your support volume. Zendesk’s 2025 holiday article reports a maximum holiday ticket-volume increase of 42%; that is vendor-reported research, not a universal prediction for every team. Zendesk’s holiday customer-service guidance discusses forecasting and operational preparation.

Plan beyond the final shipping rush

Holiday support does not end when gifts arrive. The NRF notes that the vast majority of returns occur in January, so post-holiday coverage should account for return questions and other follow-up contacts. Review both the run-up to the holidays and the weeks afterward when deciding how long seasonal capacity should remain in place.

Prepare answers, systems, and workflows before demand rises

Refresh help content for recurring questions

Review previous seasonal tickets and support-center activity to identify the questions customers most often ask. Update help articles, FAQs, and order information before customers need them. Zendesk recommends using article views and ticket patterns to maintain FAQs. Prioritize clear answers to matters such as order status, shipping expectations, product availability, and returns, and make the relevant information easy to locate.

Self-service is useful when it resolves a simple request quickly, not when it blocks a customer who needs judgment or help with an unusual case. Zendesk’s 2025 holiday article reports that 67% of customers in its survey preferred self-service over traditional support channels. Treat this as a survey finding reported by Zendesk, not proof that every customer or issue is best served without an agent.

Keep operational information consistent

Check that the information agents see agrees with what customers see. Shipping status, fulfillment updates, inventory, return policies, and customer history should not conflict across online stores, physical locations, and support channels. Disconnected systems and manual processes can produce inconsistent experiences, a challenge described in Salesforce’s 2025 Retail Holiday Planning Guide.

When there is a known delay or availability issue, communicate using verified operational information. Avoid promising a delivery date or outcome that the business cannot support. There is no single notice schedule that suits every retailer; the essential requirement is that customer-facing updates reflect reliable information.

Make routing and escalation understandable

Test how a routine question reaches self-service or automation, how an unresolved request reaches an agent, and how a complex or sensitive matter is escalated. Keep the path clear rather than sending customers through repeated automated steps. Decide in advance which requests can be handled automatically and which require human judgment.

Messaging also needs capacity rules. Zendesk recommends training agents before workflow changes, introducing changes with an adjustment period, and revising forecasts based on observed workload. Set and test limits so concurrent messaging does not leave agents overwhelmed or customers waiting without a useful update.

Train agents before changing the workflow

Seasonal and permanent staff need to understand the same routing rules, escalation thresholds, order information, and customer-facing policies. Train agents before peak weeks and before workflow changes take effect. During the adjustment period, managers should watch wait times, customer feedback, and agent workload; rising frustration or delays can indicate that training, staffing, or workflow needs attention.

Operate actively during peak weeks

Watch more than queue size

Monitor queue volume and response and resolution patterns by channel. Also review repeat contacts, escalations, and customer feedback. A queue that appears manageable can still hide poor resolutions or customers returning for the same issue. A shift in channel mix can change both workload and what a productivity measure means, so assess channels separately.

Use feedback to identify whether customers cannot find an answer, are being routed incorrectly, need better-trained agents, or are waiting too long. Adjust coverage and escalation paths in response to those patterns rather than relying on a fixed seasonal plan.

Keep human help available where it matters

Self-service and automation can handle straightforward requests, but customers still need a person when an issue is complicated, emotionally sensitive, or unresolved. Salesforce’s 2026 customer-service trends article summarizes that 79% of service leaders view investment in AI agents as critical. This reports leaders’ views, not evidence that AI improves every deployment. Salesforce’s 2026 customer service trends also frames proactive issue resolution as an operational goal, not a guaranteed effect of adopting AI.

If automation is used, make its limits legible and provide a workable escalation route. Review whether it is resolving routine needs or instead creating extra handoffs and repeat contacts. AI access to customer or order information also requires appropriate privacy safeguards; Salesforce’s retail guide advises preparing and validating data rather than treating access as an automatic benefit.

Compare the operating choices that shape holiday service

No single channel, support system, or AI approach is established as best for every retailer. Compare the operating capabilities that matter to your volume and customer journey:

Decision area What to assess Holiday-service implication
Forecasting and capacity Whether the team can estimate volume and manage concurrent messaging work Helps set coverage and avoid overwhelming agents when messaging demand shifts.
Customer effort and resolution Whether customers can solve common issues quickly and reach a knowledgeable person when self-service is insufficient Reduces avoidable friction without trapping complex cases in automated steps.
Continuity and context Whether agents can see reliable order, inventory, and customer information across online, store, and service interactions Supports consistent answers about status, availability, and policies.
Training and operational fit Whether permanent and seasonal staff can learn the workflow, and whether managers can observe its effect on queues and feedback Makes it easier to identify training or process problems while there is time to adjust.
Privacy and control Whether data used in automation or AI is prepared, validated, and handled with appropriate safeguards Prevents customer context from being treated as an unrestricted input to automated service.

These are operational comparison criteria, not a ranking of vendors. Salesforce and Zendesk provide vendor-authored guidance and survey findings; their recommendations and reported figures should be understood in that context.

Review results after the season

After the peak, examine contact reasons, queue and resolution data, repeat contacts, escalations, customer feedback, and return-related volume. Compare actual demand with the assumptions used to schedule coverage. Identify which help content addressed recurring questions, where handoffs failed, and whether staffing and messaging capacity matched workload.

Record the changes to make before the next holiday period: content that needs updating, training gaps, routing problems, data inconsistencies, and adjustments to coverage. Include January in that review so the return period is not mistaken for an unexpected extension of the season.

Frequently Asked Questions

When should a business start preparing for holiday customer service?

Begin before November. The NRF’s U.S. holiday retail period runs November 1 through December 31, but browsing and buying can start earlier, so review prior contact patterns and prepare content, staffing, and workflows in advance.

How should I staff customer support during the holiday rush?

Use your own prior holiday contacts, segmented by week, channel, issue, resolution time, and escalation, to form a starting coverage plan. Adjust it using actual queue and service-quality trends; national retail figures do not provide a universal support staffing ratio.

How can a business balance AI efficiency with the human touch?

Use self-service or automation for routine requests, but keep a clear path to an agent for complex, sensitive, or unresolved issues. Monitor repeat contacts and escalations to see whether automation is solving the problem or adding friction.

What should holiday customer-service teams review after the season?

Review contact reasons, queue and resolution patterns, repeat contacts, escalations, feedback, and return-related contacts. Use those findings to update help content, training, routing, and next season’s coverage assumptions.
