How to Connect Legacy Industrial Equipment to Modern AI Systems

Connect legacy industrial equipment to AI through a deliberately scoped OT data path: identify what each machine can expose, acquire and normalize only the data the use case needs, then broker it across a secured boundary to the analytics or AI environment. Do not connect a controller directly to a cloud service by default. Keep AI-driven commands and write-back separate from telemetry until safety, authorization and fail-safe behavior have been designed and approved.

What a safe, practical connection looks like

A typical path is:

Machine or controller → site OT acquisition or edge integration layer → secured boundary or DMZ → enterprise data services or AI application

As an Amazon Associate I earn from qualifying purchases.

The acquisition layer reads the interfaces the equipment actually supports. It may adapt protocols, select relevant tags or events, normalize data and, where appropriate, buffer or process data near the equipment. A secured boundary controls what crosses between operational technology (OT) and information technology (IT). The AI application receives the resulting data through enterprise services or another approved endpoint.

This is a pattern, not a universal topology. Process hazards, equipment, network design and the use case determine what belongs at each stage. NIST’s final Guide to Operational Technology (OT) Security, SP 800-82 Rev. 3 (September 2023), describes OT architectures, including industrial IIoT designs with edge gateways, while emphasizing OT’s distinct performance, reliability and safety requirements.

Start with equipment and data discovery

Do not choose a gateway based on the word “industrial” or “AI.” First establish what the equipment can expose and what the application genuinely needs. Use this inventory for each machine or production line:

  • Equipment and operational context: record the manufacturer, model, controller, approximate age and whether the equipment is safety-critical. Identify the process owner and the consequences of interruption or incorrect data.
  • Available interfaces: note physical and network connections, protocol and version, and whether read access is supported. Check whether the required values are already available from a PLC, SCADA system, historian or existing gateway before adding another connection.
  • Data requirements: name the tags, events or measurements needed; how frequently they must be collected; and whether the goal is monitoring, prediction, quality analysis or control. Collecting every available signal can add load and complexity without improving the use case.
  • Boundary and ownership: decide what must stay local and what may cross from OT to IT. Assign responsibility for credentials, certificates, patching, logs, monitoring and incident response.
  • Operational constraints: document acceptable latency, availability needs, maintenance windows and the rollback procedure. Test changes in a controlled environment and plan how the connection will be monitored in operation.

These are practical discovery questions, not a universal checklist prescribed by one standard. They follow from the performance, reliability, safety, topology and security considerations in NIST SP 800-82 Rev. 3 and UK National Cyber Security Centre (NCSC) OT connectivity guidance.

Choose an acquisition layer only after compatibility checks

A gateway or edge integration layer can bridge equipment-side interfaces and the data services used by an AI system. It does not automatically make a connection compatible, secure or safe. Confirm the gateway supports the specific protocol and version, controller access method and physical interfaces in the installation. Also verify that its configuration can keep control traffic isolated and that its lifecycle and maintenance fit the site.

Legacy protocols such as Modbus, OPC DA and EtherNet/IP may be present in plant networks. NCSC guidance says legacy industrial protocols should be restricted to isolated OT network segments. A gateway may translate or collect data from such equipment, but that is not a reason to expose the controller or its legacy protocol directly to an AI endpoint.

Broker OT-to-IT data across a deliberate security boundary

The UK NCSC’s OT Secure Connectivity guidance, Principle 4, states: “External connections for data exchange between OT and IT should be brokered through a DMZ and use secure, standardised protocols designed for interoperability (such as OPC UA over TLS, MQTT over TLS, HTTPS).” A DMZ provides a controlled exchange point between network zones; it is not a substitute for deciding which systems may communicate, what data they may exchange and who administers that path.

Use a secure standardized protocol across the boundary where the equipment and integration design support it. The presence of OPC UA over TLS, MQTT over TLS or HTTPS on a gateway’s feature list does not mean a particular controller supports that protocol natively. Compatibility may depend on the acquisition layer and the way it is configured. Keep older protocols on isolated OT segments and broker only the required data outward.

Connectivity has both value and cost: it can support new business and analytical capabilities, while increasing exposure to attacks that could affect industrial control systems or data integrity. NIST’s finalized NCCoE manufacturing project, Protecting Information and System Integrity in Industrial Control System Environments, describes that trade-off. Treat the boundary, access controls and operational ownership as part of the integration design, not as features that appear automatically when a gateway is installed.

Keep AI monitoring distinct from machine control

Reading data for an AI model and allowing an AI system to change a machine are different engineering decisions. Start with a telemetry or inference path that does not write to the controller. If a future use case proposes write-back or closed-loop control, assess it as a separate system design with the responsible engineering and security teams.

Connection type What crosses the boundary Design focus
Telemetry and inference Selected measurements, events or derived data flow from OT to analytics or an AI application. Limit data to the use case, protect the exchange path and preserve the equipment’s operational requirements.
Write-back or control A command, setpoint or other action can travel from an AI-connected system toward the equipment. Requires a separate assessment of process safety, authorization, fail-safe behavior and human oversight before any command path is enabled.

A model’s prediction is not, by itself, permission to operate equipment. Define who can authorize an action, what happens if the model or connection fails, and how the process remains safe. Do not treat a successful read-only data test as validation of a write path.

Use ISA-95 to frame system boundaries, not to promise compatibility

ISA-95, also known as ANSI/ISA-95 or IEC 62264, is a standards series for integrating logistics systems with manufacturing control systems. ISA describes it as organizing technology and business processes into activity layers and outlining interfaces between them. Its technology-independent model applies across discrete, continuous and logistics industries, so it can help teams discuss where manufacturing operations meet enterprise functions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

ISA-95 is an integration framework, not a device-compatibility guarantee or a specification for which gateway will work with a particular machine. ISA’s overview lists ANSI/ISA-95.00.01-2025 and other parts; verify the relevant edition and access details before relying on edition-specific requirements.

Validate the data path before relying on it

  1. Confirm the read path: in a controlled environment, verify that the selected equipment values can be read through the intended interface without disrupting the process.
  2. Check data meaning: confirm tag names, units, timestamps, event meaning and update behavior before using the information for analytics. Normalization should make data interpretable, not silently change what a measurement means.
  3. Test the boundary: confirm that only approved traffic and data cross the OT/IT boundary, that legacy protocols remain isolated, and that credentials and certificates are managed by assigned owners.
  4. Test failure and recovery: establish what happens if the gateway, network path or receiving service is unavailable. Confirm local operation is not inadvertently dependent on the AI service and exercise the documented rollback.
  5. Monitor after deployment: review connection health, data quality and security logs under an agreed operational process. Reassess the design when equipment, protocols, models or data needs change.

As of October 7, 2026, NIST SP 800-82 Rev. 3 remains the finalized baseline described here. NIST published SP 800-82 Rev. 4 as an initial public draft on September 21, 2026, with comments due November 30, 2026; it is a draft, not a finalized replacement.
