How to Compare Packaged-Food Companies Using Gross Margin and Organic Sales

Compare packaged-food companies by reading organic sales growth and gross margin together across several comparable periods—not by treating either metric as a score on its own. Organic sales indicates how the underlying top line changed under each company’s definition; gross margin shows how much of net sales remained after cost of goods sold. The definitions, growth mix, business scope, and period basis determine whether a comparison is fair.

What the two measures tell you

Organic sales growth: the underlying top line, as the company defines it

Organic sales is a supplemental, company-defined measure. McCormick, for example, defines organic sales growth through the effects of volume/mix and price while excluding acquisitions or divestitures and foreign currency. Other issuers may define or reconcile the measure differently, so read the definition and bridge to reported sales in each company’s release or filing. McCormick’s fiscal 2025 results show how the company presents the measure.

Separate price from volume/mix wherever disclosed. Organic growth can reflect price increases, more units sold, a shift toward higher-priced products, or a combination. Positive organic sales growth alone does not establish that consumer demand or unit volume improved.

Gross margin: the share left after cost of goods sold

Gross profit is net sales less cost of goods sold; gross margin is gross profit divided by net sales. Once Upon a Farm states these definitions in its 2025 Form 10-K. A margin of 37.9%, for example, means gross profit was 37.9 cents for each dollar of net sales on the company’s reported basis.

Gross margin does not account for all selling, marketing, distribution, administrative, financing, or tax costs. It is therefore not a substitute for operating margin, cash flow, or returns analysis.

Build a like-for-like comparison

  1. Choose comparable businesses. Match product categories, channels, and geographic exposure as closely as possible. If consolidated businesses differ materially, compare relevant segments rather than totals.
  2. Align the periods. Use several annual periods for trend context and the latest quarter as a current indicator. Record fiscal year-end dates and period lengths, including any extra week.
  3. Capture reported and organic sales. Record reported net-sales growth beside organic sales growth. Note the issuer’s reconciliation and whether it excludes currency, acquisitions, divestitures, or other factors.
  4. Break out growth drivers. Record price and volume/mix separately when the company provides them. Do not label price-led growth as volume growth.
  5. Record margin and its movement. Note the gross-margin percentage and its year-over-year change in percentage points or basis points. Check how the issuer presents gross profit and cost of sales before comparing levels.
  6. Read the explanation for cost changes. Look for commentary on commodities, packaging, freight, manufacturing efficiency, tariffs, capacity, promotions, product/channel mix, and savings. Attribute causal explanations to management rather than treating them as independently established facts.

Interpret the sales-and-margin pattern

Observed pattern What it may indicate What to investigate
Sales growth and expanding gross margin Growth alongside favorable cost, pricing, or mix conditions. Whether volume contributed, whether the mix shift is durable, and whether costs or other expenses offset the improvement.
Sales growth and contracting gross margin Top-line growth with pressure on product economics. Input-cost inflation, tariffs, pricing lag, unfavorable mix, promotions, capacity costs, or investment.
Weak sales and expanding gross margin Margin improvement despite limited top-line growth. Whether the change came from sustainable efficiency or mix, or from cost reductions that may not persist.

These are diagnostic possibilities, not automatic conclusions. A company’s explanations and the details of its sales bridge are needed to understand the pattern.

Use company figures as examples, not benchmarks

McCormick reported fiscal 2025 net-sales growth of 1.7% and organic sales growth of 1.9%; its organic growth consisted of 1.2% from volume/mix and 0.7% from price. Gross margin was 37.9%, down 60 basis points year over year. McCormick attributed the margin contraction primarily to higher commodity costs, tariffs, and capacity costs, partly offset by savings. These figures illustrate why the sales and margin measures should be read together; they are not an industry target. See the company’s fiscal 2025 results.

Other filings reinforce the need to preserve each issuer’s basis. General Mills’ fiscal 2026 filing reported organic net sales decreased 2% and gross margin decreased 8%. Those are company-reported changes for that fiscal year; they should not be ranked directly against another company’s figures without checking segment scope and the precise margin basis. General Mills’ 2026 Form 10-K provides its reporting context.

Campbell’s CEO Mick Beekhuizen characterized the company’s fiscal 2026 results this way: “Fourth quarter and fiscal 2026 results reflect top-line softness and inflation-driven margin headwinds.” That is an executive’s description of Campbell’s results, not an industry-wide statistic. See Campbell’s investor-relations results page.

What the comparison cannot tell you by itself

  • There is no universal “good” threshold in these measures. The company examples are not a representative industry sample, and business mix varies substantially.
  • Organic-sales measures are not necessarily standardized. Companies may exclude different items or present different reconciliations; preserve the issuer’s definition and do not treat the measure as GAAP.
  • Margin levels may not be directly comparable. Product mix, channels, geography, fiscal periods, and cost classifications can all affect the reported percentage.
  • Management’s explanation is commentary, not independent causal proof. Distinguish what the company reported from its explanation of why it happened.
  • Neither measure establishes investment merit. Add operating margin, cash flow, leverage, returns, and valuation analysis before drawing an investment conclusion.
