The reliable way to compare mortgage finance companies is to build a matched, three-part scorecard: earnings, mortgage production, and servicing economics. Do not rank firms from one number such as originations, servicing unpaid principal balance (UPB), or adjusted EBITDA. Choose comparable companies and periods, define the loan population, reconcile segment and fair-value accounting, and keep portfolio scale separate from recurring servicing profit.

This method works for analysts comparing independent mortgage bankers, bank subsidiaries, depositories, correspondent lenders, retail or direct originators, brokers, and companies that retain or subservice loans. It also explains where public data stop: HMDA is comprehensive for reported U.S. mortgage activity, but it does not tell you a company’s profitability, servicing quality, or complete corporate loan activity.

What a fair comparison must control

Observed volume and margins change when the peer set, channel, product, geography, loan balance, company type, or period changes. A retail originator serving one region is not directly comparable with a national correspondent platform. A servicer’s UPB is not equivalent to its owned mortgage-servicing-rights (MSR) asset or the loans it operationally services for another owner.

  • Peer type: identify whether each company is an independent mortgage banker, bank subsidiary, depository, correspondent-focused lender, retail or consumer-direct originator, broker-channel participant, servicer, subservicer, or a combination.
  • Period: use the same fiscal quarter, calendar year, or trailing period. Disclose differences between a company’s fiscal year and calendar-year public datasets.
  • Loan scope: specify first lien versus other lien, closed-end versus open-end, one-to-four-unit residential property, purchase versus refinance, and the available channel.
  • Geography and product: keep states, metropolitan areas, government versus conventional, jumbo, and other product mixes visible.
  • Accounting basis: label GAAP results, company-defined adjusted measures, and operational metrics separately.

The Mortgage Bankers Association (MBA) says its performance reports cover revenues and expenses associated with originating and servicing one- to four-unit residential mortgage loans; its quarterly and annual reports can help select and benchmark peers, but their samples and definitions should travel with every comparison.

Compare earnings by business line, not just net income

Build an earnings bridge

Begin with audited annual reports and quarterly SEC filings. Record consolidated net income, then map the businesses that produced it:

Measure What to capture Why it matters
Origination revenue Gain-on-sale income, origination fees, lock income, warehouse or other production revenue Shows how the company monetizes new loans before production costs.
Origination expense Payroll, commissions, fulfillment, technology, occupancy, marketing and other production costs Separates gross revenue from the cost of generating volume.
Servicing income Servicing fees, ancillary income, escrow earnings and servicing expenses Measures the recurring economics of managing loans after closing.
Fair-value and hedging items MSR valuation changes, amortization, bulk-sale gains or losses, and hedging results These can dominate a period without representing recurring servicing operations.
Segment or business-line profit Management’s segment results and reconciliations to consolidated GAAP income Reveals whether earnings come from production, servicing, capital markets or another activity.
Adjusted measures Adjusted EBITDA or other non-GAAP figures, with every adjustment listed Prevents a non-GAAP figure from being treated as interchangeable with GAAP net income.

Adjusted EBITDA is not a universal standard. A company may add back MSR valuation changes, hedging effects, restructuring costs or other items that another company leaves in GAAP earnings. A useful presentation separates net income from the adjustments and shows how each affects production and servicing results. For example, PennyMac’s Q2 2026 investor presentation filed with the SEC separately reconciles net income to adjusted EBITDA and reports production and servicing measures. Use that disclosure pattern as a model, not as a claim that every company uses identical definitions.

Use production profitability benchmarks carefully

MBA’s 2023 analysis found that profitability moved sharply between strong and weak origination years and varied by loan-balance group. In its PGR sample, 2021 net production profit averaged 107 basis points, or $3,673 per loan. The 2022 sample averaged retail net production losses of 41 basis points, or $1,745 per loan. These are historical sample results, not a current forecast or a universal lender benchmark. The methodology and limitations are described in MBA’s loan-balance profitability analysis.

Report both basis points and dollars per loan. Basis points normalize revenue to loan balance; dollars show the effect of loan size. A high average balance can produce more dollars per closing while requiring a different cost structure than a high-volume small-loan platform.

Measure loan volume from HMDA with explicit scope

What HMDA provides

The CFPB and Federal Financial Institutions Examination Council describe HMDA as “the most comprehensive, publicly available information on U.S. mortgage market activity.” The HMDA portal provides institution-level mortgage reporting, while the data-publication page provides modified loan/application register (LAR) data, disclosure reports, collection years from 2017 onward, and update information. National dynamic data are updated weekly; modified institution-level LAR data can update when an institution resubmits.

HMDA is a reporting dataset, not a company income statement. It does not by itself measure gain-on-sale margins, servicing profitability, MSR ownership, borrower outcomes, or every mortgage activity a corporate group conducts.

Set the HMDA table before downloading numbers

  1. Choose the reporting year. Put the year in the table title and note the date on which the data were downloaded or viewed.
  2. Identify institutions precisely. Use the reporting institution and legal-entity identifiers rather than assuming a parent company name captures every subsidiary.
  3. Filter geography. Decide whether the comparison is national, state-level, metropolitan, or county-level.
  4. Define lien and loan type. State first lien versus subordinate lien, closed-end versus open-end, conventional versus government, and any other product filters.
  5. Define purpose and action. Separate home purchase, refinance, home improvement, applications, originations and purchased loans where the data permit.
  6. Record channel limitations. Retail, consumer direct, broker wholesale and non-delegated correspondent channels may be identifiable in a commercial dataset but are not always cleanly comparable in a public field.
  7. Save the extraction rules. Keep filters, institution IDs, geography and snapshot date with the resulting count so another analyst can reproduce it.

The MBA’s 2026 Residential Originations Databook describes 2025 single-family residential, one- to four-unit, closed-end, first-lien purchase and refinance originations across retail, consumer-direct, broker-wholesale and non-delegated-correspondent channels; it offers separate delegated-correspondent reports. MBA says HMDA generally arrives about six months after the calendar year and estimates coverage at approximately 90% of the closed-end market, an estimate attributed on that page to the CFPB. Therefore, label HMDA comparisons as historical and scope-limited rather than real-time league tables.

Normalize production metrics

For each company, show originations in dollars and units when available, then calculate average balance, purchase share, refinance share, product mix and geographic concentration. A company can lead by dollars because it closes larger loans while trailing by units. Conversely, a platform can lead units while generating less production revenue per loan.

Production field Required qualification
Originated UPB Reporting year, first-lien status, closed-end status, property type, product and geography.
Loan count Whether the count is applications, originations, purchases or another action.
Average balance Calculated as UPB divided by loans, with the same population in numerator and denominator.
Channel Retail, consumer direct, broker wholesale, delegated or non-delegated correspondent, if defined.
Market share Denominator, geography, product scope and dataset date.

Separate servicing scale from servicing economics

Portfolio scale is not profit

Collect servicing UPB, loan count, retained versus subserviced volume, and whether the company owns the MSRs. A servicing portfolio can grow while margins fall, and a company can service loans operationally without owning the associated MSR asset.

UPB also makes loan balance economically important. MBA’s 2023 analysis gives an illustration: a typical 25-basis-point servicing fee on a constant $50,000 UPB would yield $125 annually, while the same rate on a constant $500,000 UPB would yield $1,250 annually. This demonstrates why per-loan servicing revenue changes with balance; it is not a universal realized rate or profit estimate.

PennyMac’s Q2 2026 presentation illustrates the type of disclosure to collect by reporting servicing-portfolio UPB, delinquency, advances and market share separately. Those figures are company-specific and should not be treated as industry totals.

Calculate recurring servicing operating income

For comparable economics, use the MBA definition of net servicing operating income:

Net servicing operating income = servicing fees + ancillary income + net escrow earnings − servicing expenses.

Servicing measure Interpretation
Servicing fee revenue Contractual fee income tied to serviced balances and fee rates.
Ancillary income Other borrower or portfolio-related servicing revenue; definitions vary by company.
Net escrow earnings Interest or other earnings on escrow balances, net of applicable costs.
Direct and default costs Personnel, technology, foreclosure, delinquency, advances and other operating costs; confirm each company’s scope.
Net servicing operating income Recurring operating result before separating MSR valuation and hedging volatility.

Keep MSR valuation and hedging outside the operating comparison

MSR fair-value changes, amortization, bulk sales, prepayment assumptions and hedging gains or losses can make reported net servicing financial income swing sharply across interest-rate cycles. Present those items in a separate bridge. Otherwise, a favorable valuation movement may look like improved servicing execution, or a valuation decline may obscure stable call-center and default-management operations.

At minimum, show:

  • Beginning and ending MSR balance, if disclosed.
  • New MSRs capitalized from production.
  • Amortization and run-off.
  • Fair-value gains or losses and the principal assumptions driving them.
  • MSR sales, transfers or bulk transactions.
  • Hedging gains or losses.
  • Recurring net servicing operating income before those valuation effects.

Use borrower-service metrics only when definitions match

Call inquiries, speed to answer, abandonment, handle time and escalation rates can illuminate borrower experience, but they are not safe for simple cross-servicer rankings without definition checks. In its 2022 mortgage-servicing metrics report, the CFPB warned: “Servicers do not track data, and did not calculate these metrics, in the same way.” Some servicers counted calls that entered an interactive voice-response system and ended before an agent queue; others did not. Some reported servicing, collections and specialist call centers separately.

The report covers approximately 21 million loans in combined servicer portfolio data during the pandemic response period. That historical population is useful for understanding metric design, not for declaring a current service leader. Before comparing a call metric, document the service population, counting rule, time window, channel, queue treatment and whether outsourced centers are included.

Assemble an integrated comparison scorecard

Use one table with separate columns for scale, profitability, risk and data quality. A practical template is:

Lens Core fields Decision question
Earnings GAAP net income, production revenue and expense, servicing operating income, MSR valuation, hedging and reconciliations Are profits recurring, and which business produces them?
Production HMDA originations, units, average balance, purpose, product, geography and channel How much comparable new-loan activity does the company generate?
Servicing scale UPB, loan count, retained and subserviced balances, MSR ownership How large is the operational and economic servicing footprint?
Servicing economics Fees, ancillary income, escrow earnings, direct/default costs and net servicing operating income Does portfolio scale produce attractive recurring returns?
Borrower operations Call and resolution metrics with definitions and populations Is service performance comparable enough to interpret?
Data quality Period match, entity scope, accounting basis, source date and missing fields How much confidence should the comparison receive?

Do not collapse this scorecard into one synthetic rank unless the weighting is explicit. An investor focused on recurring servicing cash flow may weight operating income and MSR risk more heavily than origination units. A production strategist may prioritize channel-adjusted volume and cost per loan. Showing the raw measures lets readers apply their own priorities.

Correction: pair dollars with units, average balance, product, purpose, geography, channel and production margin.

Calling servicing UPB a servicing return

Problem: UPB measures balances serviced, not fee yield, operating cost, MSR ownership or borrower outcomes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Correction: calculate net servicing operating income and show MSR valuation and hedging separately.

Mixing GAAP and adjusted earnings

Problem: different add-backs can make adjusted EBITDA appear comparable when it is not.

Correction: start with GAAP net income, list every adjustment, and compare like-for-like segment measures.

Treating HMDA as real time

Problem: HMDA’s calendar-year data generally arrive about six months later, and revisions can update institution records.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Correction: identify the collection year and snapshot date, and state the approximate 90% closed-end coverage estimate and its limitations.

Comparing call-center percentages without definitions

Problem: inquiry counts, IVR treatment and center populations differ.

Correction: carry the denominator and counting rule with every service metric; omit rankings that cannot be normalized.

A repeatable analyst workflow

  1. Write the peer-set rule and period definition.
  2. Collect annual reports, quarterly filings and investor presentations.
  3. Extract GAAP income and map each company’s production and servicing segments.
  4. Build a reconciliation for non-GAAP measures and MSR-related items.
  5. Download HMDA institution data and preserve the exact filters and snapshot date.
  6. Normalize production by dollars, units, balance, purpose, product, geography and channel.
  7. Record servicing UPB, loan count, retained or subserviced status and MSR ownership.
  8. Calculate servicing fees, ancillary and escrow income less consistently defined expenses.
  9. Place valuation, amortization, sale and hedging effects in a separate MSR bridge.
  10. Review borrower-service metrics only after confirming definitions and populations.
  11. Publish the raw table, qualifications and missing-data notes before any conclusion or ranking.

The result is a comparison that distinguishes scale from economics, recurring operations from market-driven valuation, and public activity from company-reported performance. That distinction is more informative than a single league table and remains useful when interest rates, refinance volumes and servicing portfolios change.

Frequently Asked Questions

Can HMDA data determine which mortgage company is most profitable?

No. HMDA reports mortgage activity at the institution level, but profitability requires company filings or benchmark reports that show production revenue and costs, servicing income and expenses, and MSR-related valuation effects.

Should servicing UPB be compared at the end of the quarter or as an average?

Use average serviced balances for margin calculations when a filing provides them, and show ending UPB separately as a scale measure. State which convention you used.

Why can two companies with similar servicing portfolios report different servicing income?

Fee rates, average loan balances, ancillary and escrow income, delinquency costs, subservicing arrangements, MSR ownership, prepayments and accounting treatment can all differ. Compare each component rather than relying on UPB alone.
