Define the vehicle classes and regions you want to own, then compare manufacturers on segment economics, deliveries, market share, backlog quality, parts and service, financing, capital needs, balance-sheet strength and valuation on the same date. A global unit total or a large order book can conceal very different risks.
This framework turns annual reports and quarterly filings into a repeatable comparison. It uses disclosed examples from PACCAR, Daimler Truck and TRATON, but it does not rank them or make a stock recommendation. Their reported figures cover different markets, periods and definitions, so the work is to normalize the evidence before drawing an investment conclusion.

1. Define exactly what you are comparing
“Commercial vehicle manufacturer” is not one economic category. A maker concentrated in North American Class 8 tractors has a different demand cycle, regulatory exposure and customer base from a company focused on city buses, light vans or emerging-market trucks. Write the comparison universe before opening a valuation screen.
Choose the vehicle classes
| Class or product | Demand drivers to examine | Data that should be comparable |
|---|---|---|
| Light commercial vehicles | Small-business activity, urban delivery, construction and replacement demand | Units, registrations, average transaction price, regional mix and service revenue |
| Medium-duty trucks | Distribution, municipal fleets, vocational work and regional freight | Units by vocation, payload segment, share and gross or operating margin |
| Heavy-duty trucks | Long-haul freight, fleet replacement, freight rates and economic growth | Orders, deliveries, market share, backlog, pricing and factory utilization |
| Buses and coaches | Public-transit budgets, school systems, tourism and government procurement | Orders, delivery timing, contract terms, service revenue and geographic exposure |
Do not combine classes merely because they appear in the same company revenue line. If one candidate reports buses separately and another includes them with trucks, preserve that difference in your worksheet and explain it in the conclusion.

Map the geography
List revenue, production and end-market exposure by region. A manufacturer can assemble vehicles in one country while relying on customers, suppliers or financing in another. Compare like-for-like regions before comparing worldwide totals.
Daimler Truck’s 2025 annual report illustrates why this matters. It reports that the North American Class 8 market fell 16% to 258,000 units in 2025, while the EU30 heavy-duty truck market declined 6% to 296,000 units. EU30 in that report means the European Union, the United Kingdom, Switzerland and Norway. These are company-reported market statistics for specific classes and geographies, not a universal global truck measure.
PACCAR describes distinct North American and European commercial-truck markets and reports market shares by class and region. That disclosure supports a comparison sequence of class first, region second and company scale third. Two manufacturers with similar global revenue may therefore have little exposure to the same customers or cycle.
Build a peer set with an explicit rule
Use a written inclusion rule such as “listed companies with at least 50% of revenue from heavy trucks in North America or Europe” or “manufacturers with separately reported truck, parts and financing activities.” Record exclusions, including companies that are primarily buses, military vehicles or components. A narrow, explainable peer set is more useful than a long list of superficially similar tickers.
2. Assemble a comparable evidence pack
Start with the latest annual report, then add subsequent quarterly filings, results presentations and official market disclosures. Annual reports provide audited definitions and segment notes; later filings reduce the risk of making a decision on stale information. Label every figure with fiscal year, currency, unit of measure and whether it is consolidated.
Capture these fields for every company
- Vehicle classes and geographic revenue or registrations.
- Wholesale deliveries, retail sales and registrations, with the company’s definition.
- Market share by class and region.
- Order intake, order cancellations and backlog, including the delivery horizon.
- Revenue and operating profit by segment.
- Parts, service, maintenance and other aftermarket revenue.
- Financial-services revenue, receivables, provisions and funding sources.
- Operating cash flow, capital expenditure, free cash flow and net debt.
- Production capacity, plant utilization and restructuring charges.
- Management guidance, strategic targets and the assumptions attached to them.
Normalize definitions before calculating ratios
“Units sold” may mean factory shipments, dealer deliveries or registrations. “Backlog” may include cancellable orders, framework agreements or only near-term firm orders. Segment profit may exclude central costs at one issuer and include them at another. Put the definition beside the number, not in a footnote that can be lost when the spreadsheet is copied.
PACCAR is a useful example of the level of detail available in filings: it reports truck, parts and financial-services activities and provides backlog information. Its parts and financial-services revenues can rise even when truck sales fall, but that mix cannot be compared directly with a rival that reports financing through an unconsolidated joint venture.

3. Compare operating economics, not just vehicle volume
Start with segment revenue and profitability
Calculate revenue growth, operating margin and cash conversion for each material segment. A manufacturer that sells fewer trucks but protects price and margin may be executing better than one that grows units by discounting. Separate reported changes from currency effects, acquisitions and accounting reclassifications.
PACCAR reported worldwide net sales and revenues of $28.44 billion in 2025, down from $33.66 billion in 2024. It reported net income of $2.38 billion in 2025 versus $4.16 billion in 2024. The company also disclosed that truck sales declined while parts and financial-services revenues rose. These are issuer-reported, consolidated figures for those fiscal years; they do not establish a normal result for every manufacturer or cycle.
| PACCAR measure | 2025 | 2024 | How to use it |
|---|---|---|---|
| Worldwide net sales and revenues | $28.44 billion | $33.66 billion | Measure total scale and year-over-year change, then separate truck from non-truck activities. |
| Net income | $2.38 billion | $4.16 billion | Check whether earnings changed faster than revenue and identify the operating or financial drivers. |
| Truck sales | Declined; amount by comparable class and region must be taken from the filing | Not stated in the supplied figures | Pair units with pricing, mix and margin rather than treating revenue as volume. |
| Parts and financial-services revenues | Rose; exact amounts require the segment note | Not stated in the supplied figures | Assess recurring or countercyclical contributions and their separate risks. |
Do not turn the table into a forecast. It is a starting point for asking why revenue and profit moved and whether the answer is temporary, cyclical or structural.
Measure pricing, mix and factory utilization
Look for average selling price, incentive expense, product mix and warranty cost. A shift toward premium specifications can lift revenue without increasing units. Conversely, a factory running below efficient capacity can compress margins even when list prices hold. If an issuer does not disclose one of these items, mark it “not stated” rather than inferring it from total revenue.

Analyze cash generation and capital intensity
Compare operating cash flow with reported profit over several years. Then subtract maintenance and growth capital expenditure using each company’s stated definition. Examine working-capital swings caused by inventory, dealer receivables and customer deposits. A high-margin manufacturer can still require substantial cash when it expands plants, develops powertrains or finances dealers.
4. Treat deliveries, market share and backlog as different signals
Deliveries show execution, but definitions matter
Track wholesale shipments, retail deliveries and registrations separately. Registrations describe vehicles entering a market; shipments describe the manufacturer’s movement of product. A timing change between factory and dealer can make the two series diverge for a quarter.
For each region, record the denominator used for market share. A share calculated on Class 8 tractors is not comparable with one calculated on all heavy-duty vehicles. Also note whether the number comes from the company, an industry association or a regulator. Company estimates may use boundaries or timing that differ from other sources.

Interrogate the backlog
Break backlog into units, value, product, region, expected delivery period and cancellation terms. Ask whether the order is a binding customer contract, a dealer request or a framework allocation. Check how much of the backlog is priced, how much requires financing approval and whether suppliers can deliver the specified components.
Recommended Free Tools
PACCAR states that, under its stated definition, only orders scheduled within 90 days are considered firm. That qualification makes a 90-day firm-order figure more decision-useful than an unqualified headline backlog, but it still does not guarantee revenue or profit. Cancellations, rescheduling, commodity costs, labor constraints and customer credit can change the outcome.
Use order timing to identify the cycle
Compare order intake with deliveries and production capacity. Orders rising while deliveries fall may indicate constrained supply; deliveries rising while orders fall may indicate that the company is working through an existing book. Neither pattern is automatically bullish or bearish. The interpretation depends on pricing, cancellation rates and the age of the remaining orders.
5. Test resilience across a full market cycle
Commercial-vehicle demand follows freight activity and fleet-replacement cycles. Use at least one strong-demand period and one downturn where the filings allow it. Record peak and trough units, margin, backlog, inventory, warranty expense, parts revenue and cash flow.
Separate company execution from market demand
When a manufacturer’s deliveries decline, compare the change with the relevant regional market. Daimler Truck’s reported 2025 declines in North American Class 8 and EU30 heavy-duty demand provide market context for evaluating a company’s regional result. A company losing less share than the market may be executing relatively well even while absolute units fall; a company losing more may have a product, pricing or production problem.

Parts and service can be steadier than new-vehicle sales because the installed fleet still needs maintenance. They are not risk-free: older fleets can defer repairs, parts prices can affect demand, and independent suppliers can pressure margins. Captive finance can support sales but adds interest-rate, residual-value, delinquency and funding risk. Review credit provisions, portfolio quality and funding maturity rather than treating finance revenue as pure diversification.
Compare balance-sheet flexibility
During a downturn, liquidity determines whether a company can keep investing and support dealers. Compare cash, undrawn committed facilities, debt maturities, pension obligations, lease liabilities and finance-receivable funding. Use the same treatment of financial-services debt for every company; otherwise a finance-heavy manufacturer can appear artificially more leveraged or more conservative.

6. Evaluate business mix and strategic investment
Parts, service and solutions
Identify the share of gross profit or operating income coming from parts, maintenance contracts, telematics and other services, not only the share of revenue. Recurring contracts can improve visibility, but implementation costs, uptime guarantees and customer concentration may offset that benefit.
TRATON identifies enhancing services and solutions and ramping up financial services as growth levers. Treat that as a company-reported strategy statement. Compare it with subsequent segment revenue, margin, cash investment and customer adoption; a stated lever is not evidence that the target has been achieved.
Powertrain and production investment
Review research and development, tooling, battery or fuel-cell projects, plant conversion and supplier commitments. Separate maintenance capital from projects intended to create a new product category. Then ask whether the balance sheet can fund the plan through a weak truck cycle.
The available company disclosures do not establish a neutral, cross-company comparison of emissions rules, tariffs or electrification costs. Those issues can materially alter future demand and capital needs, so use the latest regional regulations and each issuer’s current filings rather than assuming that one manufacturer’s stated transition cost applies to another.
Challenge management guidance
Put each target beside the historical evidence it is supposed to improve: share, margin, deliveries, service penetration or return on invested capital. Track revisions and the gap between guidance and reported results. Daimler Truck CEO Karin Rådström stated, “We want to build the best truck and bus company – for our customers, for our employees, and you, our shareholders and partners.” That is an ambition, not independently verified performance or a promise of investment returns.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.7. Make valuation comparisons fair
Valuation is only meaningful after exposure and accounting are aligned. Set a common “as of” date and use closing prices and financial statements available on that date. Do not combine a current share price with an older annual-report earnings figure without labeling the mismatch.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsStandardize the inputs
- Convert figures to one currency and state the exchange-rate convention.
- Use the same share class and diluted share count treatment.
- Decide whether enterprise value includes finance-company debt and receivables, and apply the rule consistently.
- Separate reported, adjusted and non-GAAP earnings; do not mix them in one multiple.
- Use trailing or forward periods consistently and identify whose forecast supplies any estimate.
- Adjust for one-time restructuring, impairment or legal items only when the adjustment is documented.
Use several lenses
Compare price-to-earnings, enterprise value to operating profit, enterprise value to EBITDA where definitions are genuinely comparable, free-cash-flow yield and, for finance operations, book value and credit performance. A parts-heavy company may deserve a different multiple from a cyclical truck-only business, but explain the reason rather than applying an unexplained premium.

The supplied company information does not provide a fully aligned valuation snapshot or a complete global peer universe. Therefore, it cannot support a current cheapest-to-most-expensive ranking. Verify current prices, later quarterly results and each issuer’s accounting notes before making a valuation conclusion.
8. A repeatable comparison workflow
- Write the mandate. Specify classes, regions, investment horizon and whether buses, finance subsidiaries or joint ventures are in scope.
- Create the evidence sheet. Add fiscal dates, currencies, segment boundaries and source definitions before entering numbers.
- Map exposure. Allocate revenue, units and market share by class and geography; flag estimates supplied by the company.
- Normalize operations. Record deliveries, orders, backlog, pricing, margins, parts, finance revenue and cash flow with their definitions.
- Mark the cycle. Compare current demand with several prior years and identify whether the market or the company explains the movement.
- Test backlog quality. Separate firm near-term orders from cancellable, unscheduled or framework commitments.
- Stress the balance sheet. Model a lower-volume year, weaker pricing, higher finance losses and planned capital expenditure without assuming a recovery.
- Audit strategy. Match every major management target with a measurable historical baseline and a reported result.
- Align valuation. Use one date, currency, share-count method, net-debt convention and earnings definition.
- Write the uncertainty register. List missing disclosures, conflicting definitions and forward-looking assumptions that could change the conclusion.
- Set a monitoring plan. Choose the next filings, market indicators and thresholds that would confirm or invalidate the thesis.

Ranking global unit totals
Why it fails: class and regional exposure disappear inside one number.
Correction: compare the same class and geography first, then show the broader portfolio.
Calling backlog future profit
Why it fails: orders can be canceled, delayed, repriced or made uneconomic by input costs.
Correction: disclose delivery horizon, firmness, pricing and cancellation terms; use PACCAR’s 90-day definition as an example of why scope matters.

Forcing a valuation ranking
Why it fails: different cycles, currencies, share classes and finance accounting make headline multiples misleading.
Correction: align inputs first and state when the evidence is insufficient for a ranking.
10. How to turn the comparison into an investment decision
Use the finished worksheet to classify each candidate rather than searching for a single “best” manufacturer. One may have superior regional share but high cycle exposure; another may have a stronger parts base but greater finance risk; a third may be investing heavily for a transition whose returns are not yet visible.
| Finding | Question to resolve | Evidence that would strengthen the case |
|---|---|---|
| Market share is stable in the target class | Is share profitable, or bought with discounts? | Pricing, margin and warranty trends by region |
| Backlog is large | How firm, profitable and near-term is it? | Cancellation rates, scheduled deliveries and order margins |
| Parts and service are growing | Is growth recurring and cash generative? | Installed-base coverage, retention, service margin and cash conversion |
| Finance revenue is expanding | Are credit and funding risks controlled? | Delinquencies, provisions, residual values and debt maturities |
| Management promises a strategic shift | Has capital produced measurable operating progress? | Milestones, returns on invested capital and results against guidance |
| Valuation looks low | Is the market pricing a temporary trough or permanent deterioration? | Cycle-normalized earnings, liquidity and downside scenarios |
Make the final decision conditional: state the exposure you are buying, the operating evidence that supports it, the risks that would break the thesis and the filing or market data that will test it next. This produces a defensible comparison without pretending that company-reported statistics or a single valuation date can remove uncertainty.
