A useful comparison starts by putting every company on the same reporting basis, then tests whether revenue growth comes from additional tonnes, better prices or mix, and durable cost control. Finally, compare cash conversion, capital spending and leverage through a downturn. EBITDA is a helpful operating measure, but issuer-specific adjustments can make it misleading when used without reconciliation.
This framework shows how to compare cement producers systematically, with examples from Cementir Holding, ACC, Ambuja Cements and Dangote Cement. The examples cover different currencies, fiscal periods and reporting conventions, so they illustrate the method rather than forming a like-for-like investment ranking.

1. Define the comparison before opening the spreadsheet
Write down the exact companies, reporting periods and questions you want to answer. “Which company has the best margins?” is different from “Which company has the safest balance sheet?” and both differ from “Which stock offers the best value?” Mixing those questions produces a ranking that has no clear meaning.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesSet a common period and currency
Record each fiscal year-end and convert figures to a common currency only when the conversion helps the decision. Keep the original currency beside every converted number. A currency translation can make growth appear stronger or weaker even when local operations are unchanged. The conversion rate and date should be documented in your worksheet.

Check consolidation and accounting scope
Note whether the figures are consolidated, proportionately consolidated or reported for a parent company only. Acquisitions, disposals, joint ventures and discontinued operations can change the perimeter from one year to the next. Label every series as IFRS, GAAP or management-defined, and identify any restatements.
EBITDA is a prime example of why this matters. A Cementos Pacasmayo SEC annual filing states: “EBITDA and Adjusted EBITDA, as calculated by us, may not be comparable to similarly titled measures reported by other companies, including those in the cement industry.” The same filing says EBITDA and adjusted EBITDA should not be treated as alternatives to profit, operating profit, operating cash flow or liquidity. Treat issuer-defined EBITDA as a starting point, not a universal accounting fact.
2. Build a three-to-five-year earnings record
A single year can be distorted by fuel prices, exchange rates, a plant outage, a disposal gain or a change in accounting. Build one row per year for at least three years, preferably five, and include:
- Revenue
- Cement and clinker volumes sold
- EBITDA and EBITDA margin
- EBIT and EBIT margin
- Net income and net margin
- Operating cash flow
- Free cash flow after capital expenditure
Then annotate each large year-on-year movement. Revenue growth should be decomposed into volume, price, product mix, currency and acquisitions. A 10% increase caused entirely by an acquisition is not the same as 10% organic growth from higher local demand and pricing.
Separate recurring earnings from one-off items
Read the notes behind “other operating income,” impairment reversals, asset-sale gains, restructuring charges and litigation provisions. If management presents adjusted earnings, reconcile the adjustments to the audited profit figure. An adjustment that appears every year is closer to a recurring cost than a genuine one-off.
Use volume as a reality check
Compare tonnes sold with revenue. Rising revenue alongside flat or falling tonnes can indicate price increases, a richer product mix or inflation rather than market-share gains. Rising tonnes with falling revenue per tonne can signal discounting or a shift toward lower-value products. Neither pattern is automatically good or bad; the question is whether the resulting cash margin is durable.
3. Compare EBITDA, EBIT and net margins together
Calculate the three basic margins yourself from reported figures:

| Measure | Formula | What it helps answer |
|---|---|---|
| EBITDA margin | EBITDA ÷ revenue | How much operating earnings remain before depreciation, interest and tax |
| EBIT margin | EBIT ÷ revenue | How profitable the asset base is after depreciation |
| Net margin | Net income ÷ revenue | What remains for shareholders after interest, tax and non-operating items |
Use the reported EBITDA definition in the first pass, then create a reconciliation for material adjustments. If one issuer excludes a cost that another includes, a headline margin comparison is not apples-to-apples.
Why EBITDA can flatter a capital-intensive producer
Cement plants require kilns, mills, quarries, terminals and transport assets. Depreciation is therefore economically meaningful. A producer can show a strong EBITDA margin while its older plants require heavy replacement spending. EBIT highlights the burden of the existing asset base; free cash flow shows whether EBITDA survives maintenance investment.
Operating drivers behind the margin
Pair each margin with the operating data the company discloses:
- Realization or revenue per tonne
- Fuel and power cost per tonne
- Freight and distribution expense
- Clinker factor and use of supplementary materials
- Alternative-fuel substitution
- Capacity utilization
- Share of premium or specialty products
Lower clinker content and alternative fuels can reduce emissions and energy use, but the benefit depends on local material availability, quality requirements and capital spending. A high utilization rate can spread fixed costs over more tonnes, while a new plant may depress utilization and margins during its ramp-up.
4. Read the cash-flow statement, not just the income statement
Cash conversion tests whether reported earnings are becoming financial flexibility. Start with operating cash flow, subtract maintenance and growth capital expenditure, and compare the result with EBITDA over several years.
Maintenance versus growth capex
Companies do not always disclose the split cleanly. If management provides it, record maintenance capex separately from expansion capex. If it does not, do not assume that all capex is growth or all of it is maintenance. A producer that funds expansion from operating cash flow has a different risk profile from one that repeatedly borrows for new capacity.
Working capital and cash timing
Track receivable days, inventory days and payable days where available. A sudden cash-flow decline with stable EBITDA may reflect inventory accumulation or slower customer payments rather than weaker plant economics. Conversely, an unusually large working-capital release can temporarily inflate cash flow.

Cash conversion ratio
A simple diagnostic is operating cash flow divided by EBITDA. Interpret it over a cycle, not as a single-year score. Taxes, interest, inventory builds and project timing can make the ratio volatile. Free cash flow after capex is the more relevant figure for debt reduction, dividends and buybacks.

5. Measure debt and resilience through a downturn
Use net debt rather than gross borrowings alone: net debt equals interest-bearing debt minus cash and cash equivalents. If cash exceeds debt, the result is negative net debt; many issuers describe that position as net cash.
Core leverage measures
| Measure | Formula | Interpretation |
|---|---|---|
| Net debt/EBITDA | (Debt − cash) ÷ EBITDA | Approximate years of current EBITDA needed to repay net debt, before interest, tax and capex |
| Interest coverage | EBIT or EBITDA ÷ net interest expense | Capacity to service interest; use the same earnings definition consistently |
| Free-cash-flow leverage | Net debt ÷ free cash flow | More demanding than EBITDA leverage because it includes capital spending |
Negative net debt is not a reason to ignore operating risk. Cash may be restricted, held in subsidiaries or needed for a committed project. Check the maturity schedule, covenants, lease liabilities and guarantees.
Debt details that change the risk
- Maturities: identify refinancing needs in the next 12, 24 and 36 months.
- Currency: compare the currency of debt with the currencies of revenue and operating costs.
- Interest rates: separate fixed-rate and floating-rate borrowings and note hedges.
- Committed expansion: include approved but unspent project costs in the cash plan.
- Access to liquidity: record cash, undrawn facilities and restrictions on moving cash between entities.
Net debt/EBITDA is most useful when tested against a downside case. Model a fall in tonnes, a lower selling price, higher fuel costs and a weaker local currency. The question is not only the current ratio, but whether interest coverage and covenant headroom remain comfortable when EBITDA falls.
6. Add returns, capital intensity and the quality of ROE
Compare return on capital employed (ROCE) or return on invested capital (ROIC) with the cost of that capital. A high return generated by an old, fully depreciated plant can look attractive, but future replacement spending may be understated in accounting profit. Include maintenance capex in your economic assessment.

Return on equity (ROE) needs a leverage check. Debt can magnify ROE, while a very small equity base can make the percentage look extraordinary. Compare ROE with net debt/EBITDA and interest coverage; a similar ROE achieved with moderate leverage is generally more resilient.
7. A worked comparison using published company figures
The following figures come from different reporting periods and currencies. Cementir Holding’s figures are for calendar 2025. ACC Limited and Ambuja Cements Limited report FY2025-26 figures in Indian rupees. They should not be combined into a single ranking without normalizing fiscal periods, consolidation scope and currency.

| Company and period | Revenue | Cement sales | EBITDA margin | Debt and cash | What the figure shows |
|---|---|---|---|---|---|
| Cementir Holding N.V., 2025 | €1,639.640 million | Not stated in the cited figure set | 26.8%; EBITDA €439.500 million | Net financial debt −€465.072 million, described as net cash | High reported operating margin and a net-cash position, subject to Cementir’s definitions and geographic mix |
| ACC Limited, FY2025-26 | ₹25,962 crore revenue from operations | 43.9 million tonnes | 13% | Zero debt; ₹918 crore cash and cash equivalents | Debt-free balance sheet with substantial reported volume; margin is not directly comparable with Cementir’s without normalization |
| Ambuja Cements Limited, FY2025-26 | ₹40,656 crore revenue from operations | 73.7 million tonnes | 18% | Zero debt; ₹1,770 crore cash and cash equivalents | Higher reported volume and margin than ACC for the stated period, with zero debt reported |
| Dangote Cement Plc, 2026 investor materials | Not stated in the cited figure set | Not stated in the cited figure set | Investor centre lists EBITDA and EBITDA margin | Investor centre lists net cash | Its investor centre presents revenue, EBITDA, EBITDA margin, profit after tax, EPS, dividends and net cash; obtain the dated result document before calculating trends |
These numbers illustrate why the table is a starting point. ACC’s 13% margin and Ambuja’s 18% margin are both management-reported FY2025-26 figures, but Cementir’s 26.8% is for a different geography, currency and period. “Zero debt” is not the same as “no financial obligations”: review leases, guarantees and project commitments. For Dangote, the headline metric list is useful for building a data request, but the actual revenue, tonnes and leverage values must come from the relevant dated results.

Cement demand follows construction, infrastructure and housing activity. Map each producer’s countries, dispatch distances, import exposure and customer mix. A company concentrated in one market may benefit more from a local construction boom but suffer more from a regional slowdown or price war.
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Energy is a major variable cost. Compare exposure to coal, petcoke, natural gas, electricity and alternative fuels, along with the share of costs hedged or passed through to customers. Freight matters because cement is heavy and usually sold close to production sites. A plant with a lower kiln cost can still be uncompetitive if it must ship product long distances.
Currency analysis should match debt and cash flows. A producer earning in a depreciating currency but borrowing in dollars can see interest and principal burdens rise even when local-currency EBITDA is stable.
9. Use valuation only after the operating comparison
Once earnings quality, margins, cash flow and debt are understood, valuation multiples become more informative. Compare enterprise value to EBITDA or EBIT alongside price-to-earnings and free-cash-flow yield, but use the same period and a clearly defined adjustment set.
A low EV/EBITDA multiple can reflect obsolete assets, weak utilization, high future capex or a cyclical peak in EBITDA. A high multiple can be justified by net cash, superior growth, premium products or a credible expansion pipeline. Do not treat a multiple as a verdict without testing the earnings denominator under normal and downside conditions.

10. A repeatable comparison workflow
- Collect primary documents: download annual reports, audited financial statements, results presentations and debt notes for each company.
- Normalize the basis: record fiscal year-end, currency, consolidation scope, acquisitions, disposals and accounting standard.
- Build the five-year operating table: enter revenue, tonnes, EBITDA, EBIT, net income, operating cash flow and free cash flow.
- Reconcile definitions: bridge adjusted EBITDA and other non-GAAP measures to audited profit where possible.
- Decompose growth: separate volume, price, mix, currency and acquisition effects.
- Calculate margins and unit economics: add realization per tonne, fuel and power cost, freight, clinker factor and utilization when disclosed.
- Stress the balance sheet: calculate net debt/EBITDA and interest coverage, then model a cyclical downturn and higher rates.
- Review capex: distinguish maintenance from expansion spending and identify how approved projects will be financed.
- Map exposure: document countries, currencies, energy sources, freight lanes and customer concentration.
- Apply valuation: compare multiples only after the operating and balance-sheet work is complete.
- Write a trade-off conclusion: state the leader in growth, margins, balance-sheet safety and cash generation, then name the risk that could reverse each conclusion.
11. Common mistakes and how to correct them
Ranking companies by EBITDA margin alone
Fix: reconcile definitions and pair EBITDA with EBIT, free cash flow, tonnes, realization and energy costs.
Best Value
Treating revenue growth as organic
Fix: split growth into volume, price, mix, currency and acquisitions before calling it operational improvement.
Ignoring depreciation and replacement needs
Fix: examine EBIT and maintenance capex, especially for older or heavily utilized plants.
Using gross debt without cash
Fix: calculate net debt, then inspect restricted cash, maturities, covenants and leases.
Comparing mismatched periods
Fix: label calendar-year and fiscal-year figures clearly and avoid presenting them as a simultaneous peer set.
Assuming zero debt means zero risk
Fix: check guarantees, leases, supplier finance, environmental obligations and committed expansion spending.
12. How to write the final investment comparison
A decision-ready conclusion should identify separate winners rather than force one overall champion:
- Earnings growth: the company with the strongest volume-led, recurring growth after adjusting for acquisitions and currency.
- Margins: the company with the best reconciled operating margin and a credible explanation in terms of pricing, mix and costs.
- Balance-sheet safety: the company with net cash or modest net debt, strong interest coverage and manageable maturities.
- Cash generation: the company that converts EBITDA into free cash flow after sustaining its plants.
- Key reversal risk: the event most likely to change the ranking, such as an energy-price spike, weak construction demand, aggressive price competition, currency depreciation, new regulation or a large expansion program.
This format prevents a high-margin, highly leveraged producer from being presented as safer than a lower-margin, debt-free peer, and it makes the assumptions behind the comparison visible.
The Bottom Line
Compare cement companies on normalized, multi-year earnings; explain margins through tonnes, prices and costs; and test debt against cash flow under a downturn. EBITDA helps describe operations, but EBIT, free cash flow, net debt/EBITDA, interest coverage and capex discipline determine whether those operating profits are durable.
