How to Compare Beauty and Fashion Retailers Before Investing

Compare beauty and fashion retailers by lining up companies with similar business models and markets, then checking several years of filings—not just the latest quarter. Focus on how each company defines comparable sales and margins, what its inventory reveals about markdown risk, whether digital growth is profitable, and how much cash remains after capital needs, debt and lease obligations. Reported measures often differ, so normalize definitions before drawing conclusions. This is a framework for research, not a recommendation on any security.

Start with genuinely comparable companies

A beauty specialist and an apparel-led department store can face different customer habits, product cycles and cost structures. Begin with beauty specialists compared with beauty specialists, and apparel-led retailers compared with peers that have similar formats and geographies. Broader cross-category comparisons can be useful later, but they should not be the starting point.

For each company, record its fiscal years, main markets, business model, and any disclosed exposure to owned brands, licensed brands or private labels. Note the mix of stores and digital channels, store openings and closures, and the principal risks management identifies. Use several years of annual filings and interim reports to distinguish durable changes from calendar effects or a single unusual period.

Build a consistent comparison sheet

Use one row per company and fiscal year. Keep the reported figure beside your own normalized calculation, and attach a note wherever definitions differ.

Business and geography Retail format, main markets, brand exposure, and store openings or closures Compare companies with similar customers, product categories, and operating footprints first.
Demand Total sales growth, comparable-sales result, and the issuer’s definition Check which locations qualify, whether online orders count, and how closures, relocations, and fiscal-calendar shifts are treated.
Profitability Gross margin and operating margin, with accounting definitions Do not assume identical cost classification makes percentages directly comparable.
Inventory Inventory balance against sales and cost of sales, markdown discussion, shrink, and working-capital trends Look for inventory growth that outpaces demand, and evidence of discounting or cash tied up in stock.
Channels Physical and digital mix, digital-sales definition, fulfillment methods, and returns where disclosed Digital transactions may be fulfilled by stores; sales mix alone does not show channel profitability.
Cash and funding Operating cash flow, capital expenditure, debt, and lease liabilities Assess cash generation after investment needs and consider contractual obligations alongside borrowings.
Risks and execution Competition, sourcing, trend response, pricing, service, and store or digital experience Test whether execution is reflected in sustained demand, margins, and cash generation.

Can you compare same-store sales across retailers?

Not safely from the headline percentage alone. Ulta warns that retailers may calculate comparable or same-store sales differently, and Kohl’s says comparable-sales and digital-penetration measures vary across the industry. Read each filing’s definition before comparing results. Ulta reiterated the comparability caveat in its Form 10-Q for the quarter ended May 2, 2026 (Ulta Beauty Form 10-Q).

  • Check how long a store must have been open to qualify.
  • Check whether online or app orders count, including orders fulfilled from stores.
  • Look for the treatment of closures, relocations, and newly opened locations.
  • Check fiscal-calendar adjustments and any other exclusions or adjustments described by the issuer.

For context, Kohl’s reported fiscal 2025 net sales of $14.8 billion and comparable sales down 3.1% in its Form 10-K for the year ended January 31, 2026. Those are Kohl’s issuer-specific results, not a sector benchmark; the company cautions that its comparable-sales method may differ from peers (Kohl’s fiscal 2025 Form 10-K).

Read margins through the accounting definitions

Gross margin is useful for following one retailer over time, but a raw cross-company comparison can mislead if costs are classified differently. The filings illustrate why: Kohl’s cost-of-merchandise discussion includes shrink, markdowns and digital shipping, while Ulta describes distribution and store occupancy costs within cost of sales. Compare the components and accounting policies disclosed by each company before treating a gap in gross margin as an operating advantage.

Then examine operating margin alongside gross margin. It helps show whether selling, administrative and other operating expenses absorb the apparent merchandise-level difference. A margin change should be read with its stated drivers—such as markdowns, shrink, occupancy or distribution costs—rather than treated as a complete explanation on its own.

Use inventory to connect sales, profit, and cash

Inventory risk matters especially in fashion, where trend timing, sourcing and allocation can leave a retailer with products customers no longer want at full price. Beauty retailers also face shrink and merchandise-margin pressures. Track inventory relative to sales and cost of sales across years, and read the accompanying discussion of markdowns, shrink and working capital.

  • Inventory rising faster than sales can signal increasing exposure, though the cause needs to be checked against seasonality and business changes.
  • Repeated markdown discussion can indicate pressure to clear stock; consider its effect on gross margin.
  • Working-capital trends and operating cash flow help show whether inventory is consuming cash even when reported sales are growing.

Do not apply a universal inventory-turnover target: the cited filings do not establish one that works across beauty and fashion retailers. Product mix, seasonality and business model matter.

Judge digital growth by how orders are fulfilled

Digital sales are not a uniform measure of online demand or economics. Kohl’s counts sales initiated online or through its app, including omnichannel transactions fulfilled by stores. Ulta describes several routes to customers: pickup, curbside pickup, ship-from-store, distribution-center shipping and same-day delivery. A digital share can therefore include sales supported by store labor, space and inventory.

When the filings provide the detail, compare digital-sales definitions, fulfillment methods, shipping and handling costs, returns, and the role of stores. Consider whether digital convenience supports demand while adding costs, rather than assuming a higher digital mix is automatically more profitable. Kohl’s reported digital penetration of 29% for fiscal 2025; its filing cautions that this measure may not match competitors’ definitions.

Test whether competition translates into results

Retailers describe competition across price, assortment, product innovation, service, store experience, digital convenience, fulfillment, sourcing and personalization. These are execution demands, not proof that a company has a durable advantage. Compare the claims with several years of sales, margins, inventory indicators and cash generation.

Demand can also move with consumer spending, preferences, marketing, new brands and products, new-store mix, and calendar shifts. Fashion operators additionally identify trend timing, pricing, markdowns, shrink, sourcing and allocation as risks. Treat these as possible pressures to investigate, not forecasts for a particular retailer (Target 2025 annual report, Item 1A).

Finish with cash, investment needs, and obligations

Sales and accounting profit do not show how much cash a retailer generates or how much must be reinvested. Compare operating cash flow and capital expenditure over multiple years, then consider debt and lease liabilities. Store-heavy businesses can have substantial lease obligations, so looking at borrowings alone can understate fixed commitments. Relate cash generation to the spending needed to maintain or expand stores, distribution and digital capabilities.

Keep the comparison factual: record the reported numbers and definitions, explain the adjustments you make, and avoid turning a cross-category ranking into a conclusion unless the underlying businesses and accounting measures are genuinely comparable. Kohl’s and Ulta filings provide concrete examples of retailer-specific definitions and cost categories (Ulta Beauty fiscal 2025 Form 10-K; Kohl’s fiscal 2025 Form 10-K).
