How to Choose Warehouse Robots for Returns Processing

Choose the robot for the returns work step—not for the word “returns.” Start by mapping receipt, inspection, grading, disposition, putaway and redistribution. Then match a robot architecture to your item profile, routing rules, facility and software. Most operations fall into four patterns: robotic sortation, mobile transport, autonomous putaway/retrieval, or dense storage with serial-level control. A robot can move and route inventory, but it does not replace inspection policy, grading decisions, inventory-state updates or exception handling.

Start with the returns process, not the robot catalog

Returned goods rarely follow one uniform path. A parcel may be received, scanned, opened, inspected, cleaned, tested, graded, routed to resale, sent for repair, consolidated for a supplier return or marked for recycling. The right automation point depends on where delay, travel, errors or space consumption occur.

As an Amazon Associate I earn from qualifying purchases.

Document the current process as a set of decisions and handoffs. For each item, record the inbound container, identification method, inspection requirement, condition grade, destination, inventory transaction and exception path. This exposes whether you need a sorter, a transport layer, storage automation or a combination.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Four questions that define the automation job

  1. What must move? Individual items, polybags, flats, mail pieces, totes, cartons or cases have different handling requirements.
  2. What decision determines the destination? Condition, SKU, serial number, retailer, repair status, disposition code and customer order can all produce different routes.
  3. How much human work remains? If every item needs opening, testing or visual grading, robots should present work ergonomically rather than attempt an unsupported automatic decision.
  4. What inventory event must be true when the move ends? The WMS or ERP may need a receipt, quarantine, available-to-sell, repair, supplier-return or disposal update.

These answers become the acceptance criteria for a pilot. They also prevent a common mistake: buying a high-throughput transport system when the real constraint is inspection capacity or uncertain item identity.

Match the robot architecture to the work step

Architecture Best-fit returns task What it does Questions to validate
Robotic sortation Routing inspected or identified units by condition, SKU or destination Inducted items are scanned and sent to multiple chutes, bins or work areas under preset rules. Can it handle your package range, barcode quality, induction rate and exception percentage?
Autonomous mobile transport Moving containers or parcels among receiving, inspection, cleaning and staging Mobile units carry flats, polybags, mail pieces, totes or cartons to designated destinations. Are routes, elevators, doors, pedestrian crossings and charging capacity compatible with the site?
Autonomous case handling or goods-to-person Returns putaway and retrieval in case or tote storage Robots bring storage units to operators or place returned inventory into assigned locations. What is the location count, replenishment policy, tote/case geometry and required inventory accuracy?
Dense storage and retrieval with serial control High-value, serialized goods such as mobile phones Automated storage retrieves the exact unit while preserving electronic-serial-number history through inspection and redistribution. Can the system maintain serial identity through every status change and exception?

Robotic sortation by condition, SKU or destination

Sortation is appropriate when the difficult step is routing a known item to the next process. Tompkins Robotics describes a flow in which operators or conveyors induct returned items into tSort; items are automatically scanned and sorted according to preset rules such as condition or SKU, with multiple destinations possible. This is a vendor description, not an independently quantified performance study. See Tompkins Robotics’ reverse-logistics workflow.

Define every destination before commissioning: inspection, cleaning, repair, resale, quarantine, supplier return, recycling and outbound consolidation may require separate bins or lanes. Decide how an unreadable barcode, duplicate serial number, unknown SKU or damaged package is diverted. A sorter that has no controlled exception lane simply moves errors faster.

Mobile robots for internal transport

Transport robots solve travel rather than classification. Tompkins lists flats, polybags, mail pieces, totes and cartons for its mobile system and describes packages being carried to inspection, cleaning or staging areas. Use this architecture when operators spend substantial time pushing carts or walking between disconnected workstations, while the disposition decision remains human or software-driven.

Measure the complete trip: pickup wait, travel, handoff, queueing and return-to-charge time. A fleet sized only for average demand can fail during hourly peaks, blocked aisles or a surge of customer returns. Model pedestrian interaction, fire exits, dock traffic and manual carts before selecting routes.

Autonomous putaway and goods-to-person support

Putaway automation is useful when accepted returns must be stored quickly and later retrieved for resale, replenishment or an exchange order. Hai Robotics reports 600 pieces per hour per person returns-putaway efficiency at Qiaodan’s apparel logistics center, compared with a manual baseline of 50 pieces per hour per person. The case attributes the result to 26 A42L robots in a China apparel facility and an autonomous-return-putaway plus case-to-person workflow; it is not an independently verified or directly comparable benchmark. Details are in Hai Robotics’ Qiaodan case.

Do not copy that rate into a business case without matching item size, storage rules, operator duties, travel distance and measurement method. Establish your own baseline and count complete transactions, including identification, quality checks, exception handling and system confirmation.

Dense storage for serialized, high-value returns

Phones and other expensive serialized products need custody, not just location. BD Rowa describes a GXO telecommunications workflow that uses electronic serial numbers and Vmax storage and retrieval robots through receipt, inspection, cleaning, testing and redistribution. The system’s value is the linked identity and status history: the unit retrieved for a test or resale decision is the unit recorded in the inventory system.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

BD Rowa says the pilot succeeded in early 2022, with three machines operating and a planned full installation of 39. Its page explicitly states that the data were reported by GXO and not validated by BD Rowa, so treat the deployment as an example rather than a universal configuration. Read the GXO reverse-logistics case.

Compare item and package characteristics

Build a representative item matrix before requesting proposals. Include dimensions and weight ranges, rigid versus deformable packaging, orientation sensitivity, dust or liquid exposure, barcode location, serial-number presence, condition variability and whether an operator must open the package.

Small, regular items

Consistent cartons, apparel polybags and mail pieces are usually easier to induct, scan and route. Confirm the minimum and maximum dimensions, allowable weight, label contrast and the percentage of items that arrive without a readable identifier.

Irregular or damaged items

Returns often include crushed cartons, mixed bundles and odd-shaped products. Tegene says its multi-workflow sorter was configured for small, medium and irregular items. That capability is a case description, not a comparative test. Ask for sample-based validation using your worst shapes, not only clean outbound cartons. See Tegene’s omnichannel retail warehouse case.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Serialized and unidentifiable goods

Separate a barcode read from a trusted identity. A readable carton label may not prove which unit is inside. For serialized products, require a scan or verification at receipt and define what happens when the serial is missing, duplicated, blacklisted or inconsistent with the order. For unidentifiable items, create a quarantine workflow with a human resolution queue.

Design routing and disposition rules explicitly

Write the decision table in business language before translating it into robot software. For example:

Condition Inventory state Physical destination Required evidence
Sealed and resaleable Available after verification Putaway or outbound consolidation SKU, quantity and identifier match
Opened but clean Inspection pass or open-box grade Cleaning, repack or graded stock Grade code and operator confirmation
Functional issue Repair or quarantine Technician queue Failure code and serial record
Supplier or carrier responsibility Pending claim or supplier return Claim staging Case, order and evidence links
Unsellable Disposal or recycling Controlled waste area Authorization and audit trail

Keep the robot’s routing rule separate from the disposition policy. A rule such as “condition = A” is only useful when the grading definition, authority and inventory transaction are agreed. Include a manual override and a reason code for every diversion.

Check facility, capacity and peak requirements

Space and layout

Map induction points, inspection benches, cleaning and test stations, storage aisles, staging, charging, maintenance access, fire egress and pedestrian crossings. Dense storage may reduce footprint but increase dependence on a central machine or lift. Mobile fleets need turning space, reliable floor conditions and safe separation from people.

  • Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft

Qiaodan’s case reports 31,230 storage locations in 4,300 square metres. That is a configuration at one apparel site, not a general space-per-location claim. Use your own cube, location dimensions, height limits and fire-code requirements to calculate capacity.

Volume, variability and peak

Use at least a year of hourly or daily return receipts, plus promotional, seasonal and product-recall peaks. Distinguish units from containers and from completed dispositions. Calculate the rate each process step can actually release to the next step; a sorter rated above inspection capacity only creates a queue.

Include downtime, replenishment, battery charging, maintenance, blocked locations, rework and exception handling in the model. Specify service levels such as “95% of received units reach disposition within 24 hours,” then size equipment and labor to that outcome.

When simulation is worthwhile

An arXiv study of robotic mobile fulfillment systems found that returns affected unit throughput only in modeled settings with a large SKU count and large pick orders. This is a model-specific result, not a field benchmark for returns sites. It is a useful reason to simulate your own SKU distribution, order size, storage policy and robot decision rules before purchase. Review Decision Rules for Robotic Mobile Fulfillment Systems.

Integration and identity requirements

Require a documented interface map covering WMS or ERP messages, master data, location and container IDs, inventory states, order and return IDs, serial numbers, reason codes, exceptions, retries and audit logs. Ask which system is authoritative when the robot controller, WMS and operator screen disagree.

Tompkins says its systems connect with WMS and ERP platforms. BD Rowa describes electronic-serial-number tracking integrated with GXO’s warehouse-management system. Treat these as stated capabilities and examples; confirm supported protocols, version compatibility, cybersecurity controls and implementation responsibility in your contract.

Scanning hardware and data quality

A handheld barcode scanner may be a conditional accessory for exception or induction work, but the evidence does not establish a specific device, symbology or compatibility. Validate fixed versus handheld scanning, camera performance, damaged-label rates, serial formats and WMS integration with your own samples before specifying hardware.

Exception and recovery design

  • Create lanes for unreadable labels, unknown SKUs, duplicate serials, overweight or out-of-size packages and robot faults.
  • Define how an operator safely removes a trapped item and how the system reconciles its inventory afterward.
  • Require replayable event logs so a disputed return can be traced from receipt to final disposition.
  • Test network outage, WMS downtime, power loss, fire alarm, emergency stop and partial-fleet operation.

Build the business case on a common baseline

Request each supplier to quote the same scope: robots, storage or sortation hardware, scanners, conveyors, controls, software licenses, integration, site preparation, safety systems, training, spares, maintenance and decommissioning. Separate one-time capital from recurring support, cloud, connectivity, batteries and replacement parts.

Measure current and projected performance using identical definitions:

  • Units received, inducted, inspected, graded, put away and released per hour.
  • Accuracy at scan, sort, location and serial levels.
  • Labor minutes per completed disposition, including exceptions.
  • Queue time from receipt to sellable, repair or final disposition.
  • System availability, recovery time and percentage of work completed manually.
  • Space occupied, locations created and peak buffer required.

Public sources do not establish comparable prices, independently audited return on investment or a universal payback period. A site-specific pilot should therefore compare total installed and lifecycle cost against a measured manual baseline, with sensitivity cases for lower volume, higher exception rates and peak surges.

A practical selection and pilot sequence

  1. Map the flow. Capture every status, scan, inspection, destination and exception from dock receipt to final disposition.
  2. Segment the inventory. Group by dimensions, packaging, value, serial requirement, condition variability and daily volume.
  3. Choose the automation boundary. Decide whether the robot sorts, transports, stores, retrieves or combines those functions.
  4. Size for peaks. Use hourly distributions, planned promotions, recalls, downtime and charging constraints rather than average daily volume alone.
  5. Specify interfaces. Provide vendors with WMS/ERP messages, inventory states, serial rules, location data, security requirements and exception scenarios.
  6. Run a representative pilot. Include clean, damaged, irregular, unreadable and high-value serialized samples. Measure complete transactions and recovery behavior.
  7. Validate safety and maintainability. Test emergency stops, pedestrian interaction, blocked routes, manual removal, spare parts and technician access.
  8. Contract for outcomes. Define acceptance tests, availability, accuracy, throughput, response times, data ownership, software updates and exit or expansion terms.

Common selection mistakes

  • Automating before grading is defined: unresolved condition rules create inconsistent routing and inventory.
  • Using average volume: peak returns overwhelm induction, inspection or staging even when annual capacity looks adequate.
  • Ignoring irregular packages: systems demonstrated on regular cartons may need special handling for damaged or oversized returns.
  • Treating a case-study metric as a guarantee: geography, labor roles, product mix and measurement windows differ.
  • Leaving exceptions outside the design: unreadable labels and duplicate serials are normal process states, not edge cases.
  • Buying a closed workflow: verify WMS/ERP integration, event logs, data export and manual fallback before committing.
  • Optimizing one department: a sorter or fleet can be more valuable when returns, outbound and replenishment share equipment, provided priorities and peak contention are modeled.

Decision summary

Select sortation when routing known units is the bottleneck; mobile transport when travel and handoffs consume labor; goods-to-person or autonomous putaway when storage and retrieval dominate; and dense serialized storage when custody of high-value units is the central risk. In every case, make inspection, grading, inventory identity and exceptions explicit, then prove the design with your own workload and a measurable pilot.
