How to choose an AI observability platform for tracking cost, quality, and business impact

Choose an AI observability platform by testing the complete execution path of your application—not by counting dashboard features. Your shortlist should show every model call, tool, retrieval step, retry and agent handoff; evaluate behavior against task-specific criteria; expose a meter you can forecast; preserve portable data; and support a workflow that turns production failures into assigned fixes and regression tests.

Start with the outcome you need to improve

Observability software can tell you what happened inside an LLM application. It cannot, by itself, prove that the application improved a business result. Before comparing products, choose the outcome you will measure and record a baseline.

Define one primary business measure

Pick a measure that reflects the product’s purpose and can be joined to technical telemetry. Suitable candidates include:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Successful task-completion rate for an agent or workflow.
  • Manual escalation rate to a human operator.
  • Time to resolve a customer request.
  • Cost per successfully completed task, rather than cost per API call.
  • Customer-reported outcome or satisfaction for a defined journey.

Write the definition, denominator, time window and exclusion rules before looking at a vendor dashboard. For example, “cost per resolved request” needs a precise definition of resolved, the model and infrastructure costs included, and the period over which requests are counted.

Capture a baseline cohort

Export a representative set of normal, difficult and failed cases. Keep the input, expected outcome, final result and business label together with the technical trace identifier. A baseline lets you test whether a platform helps you find and correct problems; without one, a prettier dashboard can create the illusion of improvement.

No independent apples-to-apples study establishing comparative ROI, quality lift, uptime or savings for the platforms discussed here was identified. Treat any vendor performance or impact statement as a hypothesis to test with your own workload.

Map the entire execution path, not just the top-level request

An agent request is rarely one model call. A useful trace represents the work that actually consumes time, tokens and money.

Inventory each unit of work

  • Top-level user request and session identifier.
  • Every model call, including planning, tool selection, summarization and retries.
  • Tool invocations, HTTP calls, database queries and code execution.
  • Retrieval operations, including query rewriting, reranking and the documents returned.
  • Subordinate agents or delegated workflows.
  • Prompt and completion token counts, model names, latency and errors.
  • Evaluation activity, including judge-model calls and human reviews.

Do not assume that one user request equals one billable event. A single request may generate many observations or spans, while another may finish after one model call. Translate the same representative run into each candidate’s native meter before comparing cost. The distinction is central to the pricing analysis published by Arize AI, which was updated August 10, 2026.

Check trace completeness in a proof of concept

For each candidate, follow one successful and one failed request from entry to final response. Confirm that the trace shows the order and duration of model calls, tools, retrieval and retries, and that attributes such as tenant, environment, release, prompt version and outcome label survive ingestion. A trace that omits the step where an agent made a bad decision will not support a useful fix.

Keep telemetry, evaluation and business impact separate

These layers support one another but answer different questions.

Telemetry: what path did the system take?

Traces and spans expose the sequence of operations, inputs and outputs, latency, failures and usage. They help an engineer locate a slow retrieval call, an unnecessary retry or a tool that returned malformed data.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Evaluation: how well did it behave?

Evaluations score an output, span, complete trace or session against an explicit criterion. A meaningful quality program needs task-specific criteria and examples, not a generic “good answer” score. Use deterministic checks where possible, model-based judges where appropriate, and human review when a judgment is ambiguous.

Business measurement: did the change matter?

Join evaluation results and trace cohorts to an independently defined outcome such as task completion, escalation or cost per resolved request. A correlation between a score and an outcome is useful evidence, but it is not proof that the platform caused the outcome. Establish a controlled comparison or another credible measurement design before claiming causation.

Use these comparison axes instead of a feature checklist

Axis Questions to answer
Instrumentation and coverage Which frameworks, model providers, retrieval systems and custom services are supported? Can you inspect model calls, tools, retrieval, retries and agent handoffs in one trace?
Evaluation depth Are offline datasets, experiments, online evaluation, human review and custom or model-based scorers available? Can they run at output, span, trace and session levels?
Failure-to-fix workflow Can a team find a failure, label it, assign an owner, turn it into a dataset or regression case, and verify the fix after release?
Cost model What is metered: seats, traces, observations, spans, processed data, scores, evaluator traffic or retention? Which model-provider charges remain separate?
Portability Does OpenTelemetry provide only an ingestion path, or can you export and use a portable stored data model? What is the migration path?
Operations Is the service SaaS, self-hosted, VPC or on-premises? Who owns upgrades, uptime, security controls, retention and support escalation?
Outcome alignment Can technical signals be joined to product and business data, and can your team validate that relationship?

A concise way to apply these axes is the “See, Measure, Fix, Operate” framing in Arize’s September 2026 alternatives guide. It is vendor-authored, so use it as a checklist rather than an independent ranking.

Build a shortlist as hypotheses, not winners

Vendor descriptions can help you decide which products deserve a proof of concept. They are not evidence that one platform is universally best.

Platform Vendor-authored positioning What to validate yourself
LangSmith Aligned especially with LangChain and LangGraph applications. Whether traces remain complete when your system includes non-LangChain services, custom tools and multiple providers.
Langfuse Presented as a self-managed, open-source option. Operational effort, upgrade ownership, retention, support and the exact export and migration behavior you require.
Braintrust Focused on prompt development and generic evaluation workflows. Coverage of your production agent path, online evaluation and failure-to-regression workflow.
Helicone Positioned as a lightweight option for request, usage and cost visibility. Depth of tool, retrieval and agent-handoff traces, plus the evaluation levels needed by your team.
Fiddler Positioned around governance and risk reporting. Whether its controls and reports cover your quality criteria and day-to-day debugging process.
Arize Presented as a full-lifecycle observability and evaluation option. Implementation details, data handling, cost at your workload and the quality of its evaluators on your examples.

The characterizations above come from the vendor-authored alternatives guide, not from an independent benchmark. Arize states that its instrumentation is OpenTelemetry- and OpenInference-native, lists “30+ frameworks and providers,” and describes evaluation at span, trace and session level on its comparison page. “30+ frameworks and providers” is a 2026 vendor capability claim, not a measure of relative quality.

Langfuse’s comparison page says the product is MIT licensed, available through Langfuse Cloud or customer infrastructure, usage priced rather than seat priced, and based on OpenTelemetry. Recheck those statements and the current terms before procurement.

Model cost using each platform’s native meter

Cost forecasting fails when a buyer compares a per-request estimate with a per-span or per-byte bill. First describe the workload, then translate it into every candidate’s meter.

Billing variables to collect

Candidate Meter described in the August 2026 pricing analysis
LangSmith Traces and seats.
Langfuse Traces, observations and scores as usage units.
Braintrust Processed data and scores.
Datadog LLM spans.
Arize AX Spans plus ingested data.

These metering distinctions are summarized in Arize’s pricing article, updated August 10, 2026, which reports that vendor pages were checked August 7, 2026. The article is a competitor’s analysis and should be used as a map of variables; verify current meters, quotas and prices on each vendor’s documentation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Run a representative cost scenario

The article illustrates a hypothetical workload of 100,000 production agent turns per month, 12 operations per turn, four LLM calls per turn, and evaluation on 25 percent of turns with two judges. Those assumptions are illustrative, not usage statistics or a price quote. They demonstrate why one turn can create many traces, observations, spans, scores or evaluator calls depending on the platform and sampling rules.

  1. Choose normal and complex traffic, including retries and long-running sessions.
  2. Record requests, operations or spans, model calls, retrieval steps, payload size, scores and evaluator calls.
  3. Apply identical sampling, retention and evaluation rates to every candidate.
  4. Calculate platform charges using each vendor’s current meter.
  5. Add model-provider costs for evaluators that call an LLM; those are separate from platform charges.
  6. Model growth, seasonal peaks and high-water workloads rather than only the first month.
  7. Check quotas, overage behavior and the cost of extending retention.

Do not turn a historical plan amount into a current contractual price or a universal price-per-million comparison. Billing models are more durable than promotional amounts, included quotas and retention terms.

Test quality with real cases and a failure-to-fix loop

Ask every candidate to process a small, labeled set of real examples. Include successful cases, known failures, ambiguous requests and the longest or most expensive agent runs.

Required evaluation capabilities

  • Inspect the full path that produced the answer.
  • Score the relevant output, span, complete trace or session.
  • Use deterministic checks for structured requirements.
  • Run custom or model-based scorers with versioned criteria.
  • Route uncertain cases to human reviewers.
  • Preserve a reviewed failure as a dataset item.
  • Run the item as a regression check after a prompt, model, tool or retrieval change.
  • Evaluate sampled live traffic when the risk and privacy model allow it.

Verify the workflow, not just the evaluator catalog

Inject a known failure into the proof of concept. A useful system should let an engineer locate the trace, label the error, assign an owner, add the example to a dataset, change the application, and compare the new result with the old one. Arize describes this production-failure-to-labeled-example, dataset and regression-check workflow and says evaluators can also be used against live traffic on its product comparison page. Validate the actual implementation, permissions and export behavior in your environment.

Prove portability with your own stack

“Supports OpenTelemetry” can mean only that a platform accepts telemetry through an open ingestion route. It does not automatically mean that stored traces, evaluator results and custom attributes can be exported in a form another system can use.

Portability test checklist

  • Instrument the frameworks and model providers used in production, not a sample application.
  • Include custom services, retrieval metadata, tool arguments, errors, retries and agent handoffs.
  • Export a trace and its evaluation results, then inspect whether IDs, timestamps, nesting and attributes remain intact.
  • Ask how prompt versions, datasets, scores and human labels are represented outside the user interface.
  • Document deletion, retention and migration procedures before storing sensitive traffic.

Require a written answer for every unsupported integration. A missing framework adapter may be acceptable if your team can instrument it directly; it is a serious risk if the product cannot preserve the attributes needed for your outcome analysis.

Compare deployment and operating responsibility

Product fit includes where the data runs and who keeps the service reliable.

  • Delivery model: compare SaaS, customer-managed, VPC and on-premises availability for the edition you actually need.
  • Security: verify access controls, tenant isolation, audit records and handling of prompts, completions and retrieved documents.
  • Retention: confirm included retention, deletion timing, legal holds and the price of longer storage.
  • Infrastructure: estimate the staff time, databases, upgrades, backups and incident response required for self-hosting.
  • Support: ask how production incidents escalate and what service-level commitments are contractual.
  • Change ownership: establish who updates collectors, schemas, evaluators and integrations.

Verify the needed deployment tier in current vendor documentation and contract terms. Availability and program details can change after the dates cited here.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use partner services only for a defined implementation gap

If your team needs help with instrumentation, evaluation design or production handover, an implementation partner can be a practical option. Langfuse’s partner program describes services such as agent implementation, tracing and instrumentation, evaluation strategy, datasets and experiments, monitoring, prompt operations and production handover. Its page says recommendations and listings follow demonstrated delivery; it does not establish affiliate compensation.

Arize publishes a partner network, strategic partners and a global service network on its partners page. The page does not publish affiliate commissions or tracked-referral terms. LangChain’s partner network describes consulting members helping customers from strategy through production with LangSmith and LangChain, without publishing compensation terms.

Use a services partner to close a concrete skills or capacity gap, and keep acceptance criteria, data ownership and deliverables in the statement of work. A partner recommendation is not independent evidence that a platform will improve quality or business outcomes.

Run a repeatable proof of concept

  1. Freeze the requirements. Record the business outcome, baseline cohort, compliance constraints, retention target, supported frameworks and maximum acceptable operational effort.
  2. Instrument once. Capture the same application path, attributes, sampling and evaluation cases for every candidate.
  3. Test visibility. Trace successful, failed, retried and multi-agent runs end to end.
  4. Test measurement. Run the same deterministic, model-based and human-reviewed evaluations and inspect false positives and false negatives.
  5. Test repair. Turn a production-like failure into a labeled dataset item, assign it, ship a change and run a regression check.
  6. Test economics. Apply each native meter to normal traffic, complex traffic and peak volume, including evaluator-model charges and retention.
  7. Test portability. Export traces, attributes, datasets and scores and verify that another system could use them.
  8. Test operations. Exercise access control, deletion, retention, alerting, support escalation and an upgrade or outage procedure.
  9. Score the evidence. Weight the criteria according to your outcome and document every exception instead of averaging away a critical gap.

Make the decision with an explicit risk rule

Select the platform that satisfies non-negotiable requirements first, then wins on total operating cost and usability for your team. A low price is not a bargain if missing tool spans prevent diagnosis; a rich evaluator catalog is not valuable if its scores do not predict your chosen outcome; and a self-hosted license is not cheaper after staffing, storage and upgrades are included.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Set a review date for volatile facts. The alternatives guide was reviewed September 17, 2026; pricing and vendor documentation can change, as can integration coverage, plan limits, retention, deployment tiers and partner availability. Recheck those items immediately before signing or renewing.

The defensible choice is therefore a tested fit: complete traces for your real execution path, evaluations that match your acceptance criteria, a cost model based on actual workload shape, a portable data and migration story, an operating model your team can sustain, and a measured connection between technical signals and the business outcome you defined at the start.
