Shortlist platforms against a written checklist, make each vendor demonstrate the controls with representative accounts and edge cases, and obtain plan-specific confirmation before signing. The available vendor materials describe their own products, but they do not provide a neutral test proving that one platform is categorically the most secure or configurable.

What “configurable permissions” should mean
A platform can advertise roles while still giving broad access to sensitive conversations, customer records, automation settings, or AI actions. The useful question is not “Does it have roles?” but “Can each person do exactly what their job requires, and nothing more, across every object they can reach?”
Evaluate permissions as distinct control areas. A role that limits ticket visibility may not limit AI-agent configuration. A reporting permission may be separate from the ability to export customer data. Someone who can edit a role may be able to grant themselves access unless administration is separately controlled.

| Control area | Questions to answer |
|---|---|
| Conversations and tickets | Can access be limited by assignment, team, group, brand, workspace, queue, or record type? Can a user view, edit, reassign, delete, merge, or export records? |
| Customer data | Which profile fields, attachments, identities, and history are visible? Are records redacted outside a permitted scope? Do direct assignments override the normal boundary? |
| AI agents | Can access be assigned per user? Are agent use, agent configuration, knowledge sources, actions, integrations, and logs separate permissions? |
| Settings and workflows | Who can change routing, automation, business rules, channels, security settings, and customer-facing behavior? |
| Integrations and actions | Who can connect systems, authorize credentials, invoke write actions, or change the data an AI agent can retrieve? |
| Reports and analytics | Can users see all metrics or only their team’s data? Can they download raw records or only aggregated dashboards? |
| Role administration | Who can create roles, assign them, change permissions, remove access, and review the resulting audit trail? |
Ask for a separate answer to each row. If a vendor answers with a single “administrator” role, request the underlying permissions and any exceptions.
Start with a role-and-data map
Before comparing products, document who needs access and why. Use job functions rather than titles; “support manager” can mean very different authority in different organizations.
List representative roles
- Front-line agents: need assigned conversations and approved customer fields, but usually should not alter global workflows or AI behavior.
- Team leads: may need visibility into a team queue, reassignment rights, coaching tools, and limited reporting.
- Specialists: may require a specific product, region, or escalation queue without access to unrelated customers.
- AI-operations owners: manage agent instructions, knowledge sources, actions, testing, and release controls.
- Security or IT administrators: manage identity, integrations, audit review, and emergency access, while avoiding routine conversation handling.
- Analysts: need reporting and possibly de-identified exports, not unrestricted conversation editing.
- External or client users: may need access to selected AI agents or shared workspaces without permission to administer other users.
Define the data boundary for each role
Write down the smallest practical scope: which teams, groups, brands, workspaces, channels, regions, or assignment queues a person can reach. Mark each object as view, edit, administer, export, or no access. Include attachments, internal notes, customer identity fields, payment or health information, and conversation history where applicable.
Record exceptions explicitly. For example, a specialist might see any conversation assigned directly to them even when the default rule limits them to a group. A manager might see team records but not security settings. These exceptions are where permission designs commonly fail, so they must be part of the demonstration.
Build a requirements matrix before demos
Turn the role map into testable statements. A useful requirement says who can perform which action on what data under which condition.
| Requirement format | Example test statement | Evidence to request |
|---|---|---|
| Subject + action + scope | “A regional agent can view and reply to conversations assigned to the Europe group, but cannot export other groups.” | Live account demonstration and resulting UI behavior. |
| Delegated administration | “A team lead can assign the approved ‘lead’ role but cannot edit role definitions.” | Show the lead’s administration screen and an attempted out-of-scope change. |
| AI separation | “An agent can use the billing AI agent but cannot edit its instructions, knowledge, actions, or connected credentials.” | Sign in as the agent and attempt each operation. |
| Exception handling | “A directly assigned conversation remains visible when the general team filter would hide it.” | Create both records and demonstrate visibility and redaction. |
| Lifecycle control | “Removing a user’s role immediately removes access and leaves a reviewable record.” | Revoke access, test an existing session, and show the log entry. |
Classify each requirement as mandatory, preferred, or unacceptable if missing. This prevents a polished demo from outweighing a control your security team considers essential.
Compare role granularity and record scope
Fixed presets can be adequate for a small team, but complex organizations usually need custom roles or multiple scoped assignments. Ask whether roles are genuinely customizable or merely renamed presets. Confirm whether one person can hold multiple roles and how conflicting permissions resolve.

Assignment-based access
Some systems use assignment as the primary boundary. Ask whether users see only records assigned to them, their team, or a broader group. Test reassignment: does access disappear immediately when a ticket moves, or does historical access remain? Determine whether supervisors can search outside their queue and whether search results reveal metadata even when message content is restricted.
Redaction and direct-assignment exceptions
Intercom documents a conversation-access setting that can restrict access according to assignment. Its documentation says conversations outside a teammate’s access appear redacted, while conversations assigned directly to that teammate remain accessible. That behavior may be useful, but it is also an exception that must be understood: ask what “redacted” covers, whether attachments and customer fields are also hidden, and which assignment types trigger the exception.
Scope dimensions
Ask the vendor to demonstrate boundaries by team, group, brand, workspace, and assignment. Do not assume that a scope available for conversations also applies to reports, knowledge, AI agents, or integrations. Request a list of overrides, including administrator status, direct assignment, shared inbox membership, API access, and emergency-access procedures.
Evaluate AI-agent permissions separately
AI features introduce several distinct privileges. A person might be allowed to invoke an agent in a conversation without being allowed to edit its instructions. Configuration access can also expose customer data through knowledge sources, retrieval connectors, action tools, and logs.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesSeparate use from configuration
- Use: can the user invoke or supervise a particular agent?
- Configuration: can the user change prompts, policies, escalation rules, or tone?
- Knowledge: can the user add, remove, or publish source content?
- Actions: can the user authorize refunds, account changes, messages, or other write operations?
- Integrations: can the user connect systems or rotate credentials?
- Logs: can the user inspect transcripts, tool calls, failures, and customer data?
- Release control: can the user publish changes directly, or is approval required?
Require a vendor to show each privilege with separate test accounts. A single “AI administrator” label is not evidence that these boundaries exist.
Zendesk’s documented AI-agent model
Zendesk describes three AI-agent workspace roles: client admin, client editor, and client user. Client administrators can manage users and agent access. Client users can be assigned access to selected agents. However, Zendesk states that “Currently, client editors’ access to AI agents cannot be restricted.” If your organization uses an editor role for contractors, regional administrators, or content owners, this limitation could defeat an otherwise careful design. Verify the current behavior with the vendor and decide whether the role can be removed, isolated, or replaced.
Zendesk’s broader administration documentation describes role management across Support, Knowledge, AI agents, Analytics, Voice, Chat, and QA. Treat those areas as separate demonstrations: access in one workspace should not be assumed to grant or deny access in another. Zendesk also says custom agent-role permissions vary by plan, so the role behavior shown in a trial or higher edition may not be available in the edition you intend to purchase.

Control who can administer permissions
Permission security depends on the people who can change permissions. Identify who may create roles, assign roles, edit permission definitions, deactivate users, approve integrations, and review logs. These should not automatically be the same people who manage AI content or handle customer conversations.

Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Intercom documents permissions at the teammate level and states that a teammate needs the relevant management permission to change another teammate’s permissions. Ask which exact permission grants that ability, whether it can be delegated safely, and whether a manager can grant a role that includes permission administration. Test an attempted change from a normal team-lead account.
Use separation of duties
- Make role definition changes require a small administrator group.
- Give team leads assignment and coaching rights without role-editing rights.
- Require approval before an AI action can write to a production system.
- Keep integration credentials under IT or security control.
- Review privileged assignments on a scheduled basis.
Ask whether the platform records who made each change, what changed, and when. If auditability is not stated for the plan under consideration, treat it as unverified rather than assuming an enterprise feature is included.
Check plan, edition, and add-on boundaries
Permission features are often gated by plan. Zendesk explicitly says available custom-role permissions vary by plan and identifies custom roles as limited to eligible plans. A feature page is therefore not enough: obtain written confirmation for the exact edition, seat type, region, and add-ons in your order.
Use a plan-entitlement sheet with one row per mandatory control. Record whether the control is included, requires an add-on, is limited to a specific workspace, or is not available. Ask what happens if you downgrade, exceed a seat threshold, or let an add-on lapse. Confirm whether test or sandbox environments have the same permission model as production.
| Entitlement check | Question for the vendor |
|---|---|
| Custom roles | Is custom-role creation included in the named plan, and are there limits on role count or editable permissions? |
| AI-agent scoping | Can access be assigned per user or group, and is configuration access separate from use? |
| Data scoping | Do assignment, team, group, brand, and workspace boundaries apply to conversations, reports, exports, and APIs? |
| Delegated administration | Which permission allows a teammate to change another teammate’s permissions? |
| Audit records | Are role assignments, permission changes, logins, exports, and AI actions recorded in the purchased plan? |
| Testing environment | Is a trial or sandbox available with representative accounts and test data? |
Keep the vendor’s written answers with your procurement record. “Available” without an edition and add-on qualification is not a reliable entitlement.
Use a repeatable finalist test
Run the same script against every finalist. A consistent test is more useful than a feature-count comparison because it reveals how controls behave at their boundaries.

- Create representative accounts. Use a front-line agent, team lead, AI-content editor, security administrator, analyst, and external or client user. Avoid testing only with a full administrator.
- Load representative data. Include records in different teams or groups, a directly assigned conversation, an unassigned conversation, sensitive fields, attachments, and a record outside the user’s scope.
- Test ordinary access. Sign in as each role and check lists, search, profile pages, attachments, internal notes, exports, and API-visible data where applicable.
- Test transitions. Reassign a conversation, remove a group membership, revoke a role, and disable a user. Check existing browser sessions as well as a fresh login.
- Test AI use. Give a user access to one agent and verify that another agent is unavailable. Attempt to open configuration, knowledge, actions, integrations, and logs.
- Test administration. Ask a team lead to assign an approved role, edit a role definition, and grant themselves a privileged role. Record which attempts succeed or fail.
- Test reporting and exports. Check dashboards, drill-downs, scheduled reports, CSV exports, and API tokens. A redacted conversation screen does not prove that exports are restricted.
- Inspect evidence. Capture the permission screen, resulting behavior, error message, and audit entry for each mandatory requirement.
Edge cases worth forcing
- A user belongs to two teams with different scopes.
- A conversation is directly assigned to a user outside the normal group.
- A role is removed while the user has an open session.
- An AI agent retrieves a document from a source the user cannot open directly.
- An integration is changed after an agent has been published.
- A manager can see a metric but should not see the underlying customer transcript.
- An external client user attempts to discover an unassigned agent through search or a shared link.
Ask the vendor to explain every unexpected result. A workaround that relies on undocumented behavior is a risk, not a feature.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Score platforms on requirements, not marketing
Use a weighted scorecard only after mandatory failures are removed. The following axes are practical evaluation dimensions inferred from the documented controls; they are not a published vendor ranking.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
| Axis | What strong evidence looks like | Warning sign |
|---|---|---|
| Role granularity | Custom or clearly differentiated roles with predictable conflict handling. | Only broad presets or an all-powerful administrator role. |
| Record and conversation scope | Reliable team, group, brand, workspace, and assignment boundaries across UI, search, exports, and APIs. | Scope applies only to the inbox view while search or export remains broad. |
| AI-agent control | Use, configuration, knowledge, actions, integrations, logs, and publishing can be separated. | Editors inherit unrestricted agent access or configuration is bundled with use. |
| Delegated administration | Role assignment can be delegated without allowing role-definition changes. | Anyone who assigns roles can grant themselves higher privileges. |
| Plan certainty | Written confirmation names the exact plan and add-ons. | Feature pages describe availability without edition detail. |
| Auditability | Permission changes and privileged actions produce searchable records. | No stated log, limited retention, or unclear export capability. |
| Maintainability | Assignments are easy to review, bulk-update, and remove when people change jobs. | Access depends on manual exceptions that are hard to discover. |
Weight the axes according to your risk. A regulated team may make auditability and data scope non-negotiable, while a small support group may prioritize maintainability and simple assignment. Do not let a high usability score compensate for a failed mandatory boundary.
Plan the rollout and ongoing reviews
Begin with least privilege
Launch with the smallest role set that supports operations. Add access in response to a documented task, not as a precaution. Keep privileged AI configuration and integration rights with a small group until monitoring and approval workflows are proven.
Use a change process
Require a request, owner, scope, approval, and expiry or review date for exceptional access. Record changes to role definitions, AI instructions, knowledge sources, actions, and integrations. If the platform cannot record a change, maintain an external change log and restrict who can make it.
Review assignments
Set a recurring review cadence appropriate to your risk. Compare current users and roles with your HR or identity directory, investigate direct assignments, and remove access when someone changes team or leaves. Include service accounts, API tokens, scheduled reports, and integration credentials.
Monitor AI behavior
Review agent transcripts, escalation patterns, tool calls, and knowledge updates. A user who cannot edit an agent may still influence outcomes by changing a connected source or integration, so include those paths in monitoring. Test a sample of denied-access scenarios after major platform updates.
Best Value
Common selection mistakes and how to correct them
Mistake: treating “admin” as a complete permission design
Correction: decompose administration into role management, AI configuration, integrations, reporting, security, and content operations. Assign each capability deliberately.
Mistake: testing only a successful login
Correction: test denied access, reassignment, revocation, direct-assignment exceptions, exports, and open sessions. Capture the observed result for every mandatory requirement.
Mistake: assuming a higher plan’s demo applies to your purchase
Correction: name the exact edition and add-ons in the evaluation script and obtain written entitlement confirmation before contract approval.
Mistake: overlooking AI configuration exposure
Correction: separate agent use from instructions, knowledge, actions, integrations, logs, and publishing. Test each with a non-administrator account.
Mistake: giving team leads permission-management rights
Correction: verify the specific management permission required to change teammate permissions, then delegate only role assignment if the platform supports that distinction.
Mistake: relying on vendor claims as comparative proof
Correction: treat each vendor’s documentation as a description of its own product. Compare observed behavior against your matrix; the available materials do not establish an independent ranking of platforms.
Make the purchase decision
Select the platform that passes every mandatory requirement in the plan you will actually buy, demonstrates predictable behavior for your representative accounts, and lets you maintain assignments as your organization changes. If a finalist fails a critical boundary—such as unrestricted AI-agent access for a role that must be limited—either redesign the operating model with documented compensating controls or remove that platform from consideration.
