How to Choose a Microsoft Dynamics 365 Implementation Partner

By Freedom251 Team · · 13 min read

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choose a Microsoft Dynamics 365 implementation partner by matching its proven delivery experience to your exact applications, processes, integrations, industry constraints, geography and project scale. Then verify the actual team, lifecycle, risk controls, measurable outcomes and contract responsibilities—not just the firm’s credentials or sales presentation.

Microsoft’s Success by Design guidance, outcome-led planning and a detailed statement of work provide a practical way to compare candidates. A Microsoft Solutions Partner designation can support due diligence, but it is not an endorsement, warranty or guarantee that a particular team will deliver your project successfully.

Start by defining the project you are actually buying

Partners cannot be compared fairly until every bidder is responding to the same problem. Write a short project brief before requesting proposals. It should identify the Dynamics 365 application or applications in scope, the business processes to change, the countries and legal entities involved, integrations, data sources, deployment constraints, target dates and the people your organization can assign.

Name the applications and processes

“Dynamics 365 implementation” can describe very different work. A finance deployment, a customer-service rollout and a field-service program require different functional knowledge, configuration patterns, testing and operational preparation. List the specific applications, modules and processes that matter to your organization. Include adjacent processes that will exchange data with Dynamics 365, even when those processes remain in another system.

  • [Deep Bass with Clear Vocals] High-performance drivers produce punchy bass while keeping vocals clean and detailed for everyday listening.

For each process, describe the current problem and the intended result. A useful statement is more precise than “modernize finance”: for example, reduce manual reconciliation, give managers a common view of receivables or standardize approval controls. Your description does not have to prescribe the design. It gives every candidate the same outcome to investigate.

Record constraints before they become change requests

Document requirements that could alter architecture, schedule or staffing. Examples include country-specific tax or reporting rules, data residency, security roles, segregation of duties, legacy interfaces, high transaction volumes, multiple currencies, warehouse or mobile connectivity, and blackout periods for deployment. State which constraints are fixed and which are open to design.

Also state the expected implementation scale: entities, users, locations, languages, historical data, integrations and anticipated growth. A partner that is excellent for a focused departmental rollout may not have the same delivery model for a multi-country program.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Define measurable outcomes and KPIs

Set the business measures that will determine whether the project worked before you compare proposals. Microsoft explains that prioritized key performance indicators influence implementation decisions and let stakeholders judge success tangibly. Choose a manageable set of baseline measures, targets and owners. Depending on the project, these might include close-cycle duration, order-processing time, first-contact resolution, inventory accuracy or the percentage of transactions handled without manual rework.

Ask each candidate to map its deliverables and proposed scope to those measures. A proposal that lists configuration tasks without explaining how the work changes a KPI is incomplete, even if its product terminology is impressive.

Build a shortlist from project-specific evidence

Use the same evidence request for every candidate. Company size, logos and years in business are not substitutes for experience that resembles your situation.

Application and process fit

Ask which Dynamics 365 applications and business processes in your scope the partner has implemented recently. Request references with comparable complexity, not merely references from the same broad industry. Have the partner explain what was standard configuration, what required extension, how requirements were validated and what happened after go-live.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Look for examples that match the difficult parts of your project: a similar integration landscape, data volume, legal-entity model, operating geography, regulatory environment or adoption challenge. A reference becomes more useful when the partner identifies its role, the named delivery leaders and the results the customer measured.

Integration, data and customization capability

Require a candidate to discuss the systems that will exchange data with Dynamics 365, the ownership of each interface, migration sources and data quality risks. Ask how it will test error handling, reconciliation, security and performance rather than only demonstrating a successful data flow.

For customizations, ask what configuration, extension and independent software components are being considered and why. The partner should explain upgrade and support implications, decision gates and who approves deviations from standard functionality. A willingness to challenge unnecessary customization is more valuable than promising to reproduce every legacy behavior.

Industry, geography and operating model

Verify that the proposed team understands the jurisdictions, languages, currencies, calendars and controls in your deployment. Ask whether delivery will be on-site, remote or hybrid, which time zones will be covered and how escalation works outside local business hours. If your organization needs a local presence for workshops or regulated work, put that expectation in the request rather than assuming it from an office list.

Evaluate the people who will do the work

The proposal should identify the delivery leader and the specialists assigned to architecture, functional design, development, data migration, testing, change management and operations. Ask for each person’s role, relevant experience, availability and expected allocation. A company-level designation does not establish who will perform your work.

Confirm availability and continuity

Ask which individuals are committed, when they start, how much of their time is allocated and what happens if a key person becomes unavailable. Clarify whether the people in workshops and demonstrations are the same people who will configure, test and support the solution. If subcontractors or offshore teams are involved, identify their responsibilities and the partner’s accountability for their output.

Test collaboration, not just presentation skills

Use a working session with the proposed team. Give them a representative process, an integration or a data-quality problem and ask them to show how they would discover requirements, record decisions, surface uncertainty and obtain approval. You are evaluating listening, trade-off discipline and the ability to explain consequences to business and technical stakeholders.

Ask how the partner will manage delivery risk

Microsoft recommends that project leaders work with their implementation partner to enable Success by Design within the project. Its guidance includes implementation reviews and prescriptive advice intended to identify and address risks early. Microsoft also states that the framework does not guarantee customer outcomes.

Microsoft Learn, Introduction to the Success by Design framework

Ask candidates to show exactly how they will use the framework or an equivalent review discipline, rather than accepting a logo or a slogan.

Expect a lifecycle that covers the whole operating change

The proposed plan should explain activities and decision points for discovery, solution design, build, testing, readiness, deployment and operations. For each phase, request entry criteria, deliverables, reviewers, risks and the decision that allows work to proceed. A schedule that jumps from a few workshops to go-live leaves too much work implicit.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Require visible architecture and risk decisions

Ask where architectural decisions, assumptions, open questions and risks will be recorded; who owns each item; when it will be escalated; and how you will see its status. Pay particular attention to integration boundaries, data migration, security, performance, extensibility and environment management. Early visibility is useful only when someone has authority and time to resolve the issue.

Inspect testing and readiness, not just configuration

Have the partner distinguish unit, system integration, end-to-end, regression and user acceptance testing where those layers apply to your project. Ask who supplies test data, who writes and executes scripts, how defects are prioritized and what evidence is required for acceptance. Readiness should also cover user training, support procedures, communications, cutover rehearsals, security validation and a back-out or recovery approach.

Compare proposals on the same scorecard

Give every bidder the same questions and ask for answers in the same order. The following scorecard keeps comparisons focused on evidence rather than presentation quality.

Area What to compare Evidence to request
Application and process fit Experience with the exact Dynamics 365 applications, processes and complexity in scope Comparable customer references, project descriptions and the role of the proposed team
Named team and skills Leaders, specialists, availability, allocation and continuity plan Names, roles, relevant skills, start dates and substitution process
Method and risk practice Use of Success by Design or equivalent reviews, decision records and escalation Lifecycle plan, review points, risk register example and governance cadence
Outcome alignment Connection between scope, deliverables and your prioritized KPIs Outcome map, baseline assumptions and proposed measures of success
Customer-partner responsibilities Activities, decisions, dependencies, assumptions and staffing on both sides Detailed responsibility matrix and statement-of-work assumptions
Commercial and operational fit Scope, exclusions, change control, testing, training, deployment and post-launch support Pricing basis, milestone plan, acceptance criteria and support description
Credential relevance Exact Microsoft designation and solution area, and what it says about this team Current credential details plus project-specific evidence beyond the designation

Price and schedule are meaningful only when the compared scopes are equivalent. A lower fee can reflect fewer workshops, less migration work, limited testing, customer-supplied resources or minimal post-go-live support.

  • Will those tasks, assumptions and dependencies be listed in the statement of work?
  • What is excluded, how are changes priced and approved, and what are the acceptance criteria for each deliverable?
  • What does your Microsoft designation establish, and what additional evidence can you provide for this specific project?

Ask for written answers and reconcile them with the proposal. If a sales answer differs from the draft statement of work, resolve the difference before selection.

Make the statement of work explicit

Microsoft warns that high-level statements of work and unwritten assumptions can leave activities overlooked or underestimated. The contract should make the delivery model concrete enough that both parties can tell what is included and who must act.

List activities and deliverables

Break work into identifiable activities and deliverables for discovery, design, configuration, development, migration, integration, testing, training, deployment and operations. For each deliverable, state the format, review process, acceptance criteria, due date or dependency and the person authorized to accept it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assign responsibilities and decision rights

Identify who supplies data, subject-matter experts, environments, security approvals, test users, training content and timely decisions. State which party owns requirements, architecture, defect triage, cutover approval and support transition. A responsibility matrix is useful, but it must be accompanied by enough detail to explain the activity behind each assignment.

Expose assumptions, dependencies and exclusions

Write down assumptions about data quality, access, customer staffing, third-party systems, licensing, environments, working hours and response times. Identify dependencies that could move the schedule. List exclusions plainly, including work that might otherwise be inferred from a phrase such as “end-to-end implementation.”

Control changes and acceptance

Define how a change is raised, estimated, approved and scheduled. Specify whether a change affects price, milestones, resources or acceptance criteria. Avoid a process that lets either side treat unresolved scope as an informal promise. Acceptance should rely on observable evidence, such as approved design decisions, passed test conditions, reconciled migrated data or completed training, rather than a subjective statement that the system looks ready.

Cover deployment and post-launch operations

State what is included for cutover planning, rehearsal, go-live support, incident response, knowledge transfer, monitoring and transition to a support team. Clarify the duration and hours of any hypercare period, the severity definitions for incidents and the point at which normal support begins. If your organization will own operations, require the documentation and training needed to do so.

Interpret Microsoft designations correctly

Microsoft describes Solutions Partner designations as signals of capability in aligned solution areas, built around measures that include customer success, skilling and performance. That makes a designation a useful diligence prompt: verify the exact designation, solution area and current status, then ask how it relates to your application and proposed team.

Do not treat the designation as proof that the partner is right for your project. Microsoft’s explanation of certified software cautions that a designation is not an offer, endorsement, effectiveness guarantee or warranty. It does not tell you whether the named architect has availability, whether the partner has handled your integrations or whether the quoted scope includes the work you need.

Ask the partner to separate organization-level credentials from individual certifications and project references. A credible answer explains what each credential demonstrates, who holds it, how current it is and how that capability will be used in your delivery.

Check references with a structured conversation

Speak with customers whose projects resemble yours and ask questions that reveal delivery behavior:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • What was the original scope, and which parts changed?
  • Which people from the partner actually worked on the project?
  • How clearly did the partner document assumptions, dependencies and customer responsibilities?
  • When did the partner surface a risk, and did escalation arrive early enough to help?
  • How were data migration, integrations, testing and user acceptance handled?
  • What happened during deployment and the first weeks of operation?
  • Which outcomes or KPIs improved, and how were they measured?
  • What would you put in the statement of work if you were starting again?

Be cautious when a reference can discuss only the sales process or only a successful go-live date. The useful evidence is how the partner handled uncertainty, decisions, defects and adoption as well as whether the system was deployed.

Balance commercial terms with operational reality

Request comparable pricing formats from all finalists. A fixed-price proposal, a time-and-materials model and a phased discovery followed by delivery each place different risks on the customer. Ask what information the estimate depends on, what is measured as a billable unit, how travel or third-party work is treated and what triggers a re-estimate.

Review the schedule alongside customer staffing requirements. A plan that appears short may assume full-time subject-matter experts, rapid approvals or clean data that your organization cannot provide. Conversely, a longer plan may include the testing, training and readiness work needed for durable adoption.

Confirm commercial details for licensing, environments and third-party services separately from implementation labor. The partner should identify items it is supplying, items you must procure and any dependencies on other vendors. Do not infer that a product license, integration service or ongoing support is included merely because it appears in a diagram.

Recognize warning signs and respond early

  • Generic references: The partner cites broad industry experience but cannot explain a comparable application, process or integration. Ask for a more relevant example or remove the claim from your evaluation.
  • Unchanged team after selection: Senior specialists lead the sales process, then disappear from the plan. Make named personnel and substitution rules contractual.
  • Compressed discovery: The schedule moves quickly to configuration without measurable outcomes, process validation or an inventory of assumptions. Require a discovery deliverable and a design decision gate.
  • Unpriced customer work: Your staff are expected to cleanse data, write tests, train users or provide integration expertise without effort estimates. Add those activities to the responsibility matrix and schedule.
  • Credential-led selling: A designation is presented as proof of effectiveness. Ask what it establishes about the actual team and request project evidence.
  • Vague acceptance: Deliverables are accepted when a milestone is reached rather than when defined evidence exists. Add objective acceptance criteria.
  • No post-launch ownership: The proposal ends at go-live. Require a support transition, incident path, knowledge transfer and operating responsibilities.
  • Risks hidden in exclusions: Migration, performance testing, reporting or deployment rehearsal appears outside scope despite being essential. Resolve every exclusion before signing.

A practical selection sequence

  1. Write the project brief. Record applications, processes, outcomes, KPIs, integrations, data sources, constraints, geography, scale and target dates.
  2. Issue one evidence request. Ask every candidate for comparable references, a named team, lifecycle, assumptions, responsibilities, risks, deliverables, exclusions and commercial terms.
  3. Run a working evaluation. Give finalists the same representative scenario and observe how they discover, design, explain trade-offs and escalate risk.
  4. Verify references and credentials. Speak with comparable customers, confirm current Microsoft designations and test what the credentials say about the proposed people.
  5. Normalize proposals. Put scope, staffing, customer effort, testing, training, deployment, support, exclusions and change control into the same scorecard.
  6. Resolve open risks. Ask finalists to update assumptions, dependencies, estimates and mitigation plans; do not award work while material gaps remain.
  7. Negotiate the statement of work. Make activities, responsibilities, decision rights, deliverables, acceptance criteria, change procedure and post-launch obligations explicit.
  8. Confirm governance before kickoff. Name the steering group, project manager, escalation route, review cadence, decision log and risk register owner.

When one partner is not the right answer

A single implementation partner can simplify accountability, but your requirements may justify specialist participation for a complex integration, data migration, regulatory workstream or independent quality review. If multiple parties are involved, define the system integrator’s accountability, interfaces between teams, shared decisions and dispute escalation in the contract. Splitting responsibilities without naming an owner can create the same gaps as an overly vague statement of work.

Likewise, a phased engagement can be sensible when requirements, data quality or process design are uncertain. Make the phase-one exit criteria explicit: validated scope, agreed architecture, prioritized backlog, confirmed risks, refined estimates and a decision about proceeding. Do not allow a short discovery phase to become an open-ended commitment.

The decision test

Select the partner that offers the strongest evidence for your specific project and the clearest mechanism for managing uncertainty. The winning proposal should let you answer, in writing, who will do the work, what they will deliver, how success will be measured, what your organization must provide, how risks will be escalated, what is excluded and what happens after go-live. If a candidate cannot answer those questions before signing, a Microsoft designation or attractive headline price will not fill the gap.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
