Choose the platform that can govern your real AI workflows, not the one with the longest feature list. Start by listing the models, generative-AI applications, retrieval systems, agents and third-party services you will operate; map the data they use; identify accountable owners and obligations; then test whether a platform can discover those assets, trace their lineage, enforce policy, monitor quality and preserve audit evidence. If your AI systems also need approvals, model registration, runtime policy enforcement, traffic controls or usage monitoring, evaluate those controls separately from ordinary data catalog features.
No single product is established as a universal winner. The practical choice is usually a platform-native governance layer, an enterprise metadata and governance layer, or a combination of both. The decision should be based on evidence from your own sources and one representative AI workflow.

Begin with the governance boundary
A data governance platform is useful only within a clearly defined boundary. Write down what you expect it to govern before comparing products. Include conventional analytics and machine-learning models, generative-AI applications, retrieval-augmented generation (RAG) pipelines, autonomous or semi-autonomous agents, and external AI services if they process organizational data.

Inventory the AI use cases
For every system, record its purpose, accountable business and technical owner, users, decision impact, data inputs, model or service provider, and where outputs are consumed. A customer-support assistant, a credit-risk model and an internal coding agent may all use the same customer data but require different approval, monitoring and evidence.

Define the data estate
List the warehouses, lakehouses, databases, file stores, streaming systems, transformation pipelines, business-intelligence tools, vector stores, model registries and identity systems involved. Record which assets are copied, transformed or cached. A platform that governs one repository perfectly may leave ungoverned copies elsewhere.
Set obligations and evidence requirements
For each use case, identify sensitivity classes, retention rules, contractual restrictions, security requirements and internal policies. Specify the evidence an auditor or incident team must be able to retrieve: for example, who accessed a sensitive column, which approval allowed a model into production, what source data fed a prediction, or which policy blocked a prompt.
NIST’s AI Risk Management Framework (AI RMF) and Playbook provide a voluntary way to organize trustworthiness and risk work. They are flexible guidance, not a certification or a vendor endorsement. Use the parts that fit your organization rather than treating the framework as a mandatory product checklist.
Translate use cases into testable capabilities
Turn each requirement into a workflow that a user, administrator or auditor can perform. The following capability areas cover the controls most AI programs need.
| Capability | Questions to test | Evidence to retain |
|---|---|---|
| Discovery and context | Can users find data, models, prompts, agents and tools? Are definitions, owners, permitted uses and sensitivity visible in the same context? | Search results, business glossary links, ownership records and approved-use statements. |
| Lineage and traceability | Can a reviewer follow source data through transformations into features, models, services and relevant outputs? Which systems and granularity are actually covered? | Traversable lineage graphs, transformation history and links between data and AI assets. |
| Access and policy enforcement | Can identity, role, attribute, row and column controls be applied where data or AI assets are accessed? How are exceptions approved and expired? | Policy decisions, denied requests, exception records and effective dates. |
| Classification and quality | Can the platform identify sensitive information and surface useful quality signals for the assets in scope? Can owners assign remediation work? | Classification results, quality scores, rules, thresholds and remediation history. |
| Auditability | Can you retrieve who viewed, changed, shared or approved an asset and which policy applied at the time? | Immutable or appropriately protected logs, reports and exportable evidence. |
| AI lifecycle and runtime governance | Does the use case need model or agent registration, approvals, monitoring, traffic routing, rate limits, tool restrictions or cost controls? | Registration records, release approvals, runtime decisions, alerts and usage records. |
| Integration and portability | Are your exact warehouses, pipelines, BI tools, model providers and identity systems supported at the required feature level? | Connector configuration, supported-feature matrices and failure handling. |
| Operating model | Who owns the catalog, policies, exceptions, quality remediation and periodic reviews? How much manual administration is required? | Role definitions, workflows, service-level targets and escalation paths. |
Ask vendors to demonstrate each workflow with your terminology and representative data. A checkbox that a connector exists is not proof that lineage, policy enforcement or audit export works through that connector.

Separate data governance from AI runtime governance
Cataloging and controlling data is not the same as controlling an AI system while it runs. A catalog may tell you that a table contains personal information and who owns it; runtime controls may be needed to prevent an agent from sending that information to an unauthorized tool, to cap requests, or to stop an unapproved model version.
Data and AI asset governance
This layer covers discovery, business context, classifications, lineage, data quality, access permissions, sharing and audit history. It should connect source data to features, models and applications so that a change in an upstream asset can trigger review of dependent AI systems.

Runtime governance can include registration and approval of models or agents, policy checks on prompts and tool calls, routing between models, rate limits, monitoring, usage accounting and emergency blocking. Determine whether these controls are native, supplied by a complementary product or absent. Do not assume that a catalog’s presence means an agent is governed during execution.
Choose an architecture that matches your estate
Platform-native governance
A native layer is embedded in the data platform where processing occurs. It can provide consistent identity enforcement, detailed lineage and low-friction administration for workloads that stay within that environment. Its limitation is reach: data, models or tools outside the platform may require separate controls or connectors.
Enterprise-wide metadata and governance
An enterprise catalog can provide a common vocabulary, ownership model and policy view across multiple data platforms and business domains. It is useful when teams operate heterogeneous infrastructure or need a central governance office. Verify whether it can enforce policies at access points; a catalog that only documents assets may not block an unsafe action.

Hybrid architecture
Many organizations use native controls for enforcement and an enterprise layer for cross-estate context, stewardship and reporting. Define the system of record for each policy and metadata object. Without that decision, teams can maintain duplicate classifications, conflicting owners and inconsistent exception workflows.
What current vendor documentation describes
Vendor documentation is a statement of available capabilities, not independent evidence of effectiveness, compliance or comparative superiority. Confirm release, region, packaging and connector details during procurement.

These descriptions illustrate different scopes; they do not constitute a head-to-head ranking. A buyer may need one of these patterns, several products working together, or a different architecture altogether.
Build a weighted decision scorecard
Assign weights before demonstrations so a compelling presentation cannot override critical requirements. Weight by risk and business impact rather than by the number of advertised features.
| Scorecard dimension | Suggested evaluation questions | How to score evidence |
|---|---|---|
| Estate coverage | Does every in-scope source and AI service have a supported integration? | Full credit only when the exact connector and required operation are demonstrated. |
| Lineage depth | Can a reviewer trace source fields through transformations, features, models and outputs? | Score separately for table-, column-, job-, model- and output-level lineage. |
| Policy enforcement | Are controls applied at the access or runtime decision point, with expiry and exception handling? | Require a successful allow, deny and approved exception test. |
| Classification and quality | Are sensitive-data detection and quality rules accurate enough for the use case? | Use a labeled sample and record false positives, false negatives and remediation effort. |
| Audit evidence | Can an investigator reconstruct an event without manual log stitching? | Test time-bounded searches, exports, retention and access to the audit records. |
| AI lifecycle or runtime | Are registration, approval, monitoring, routing, limits and emergency controls present where needed? | Give no credit for a control that is only planned, documented but not enabled, or dependent on an unspecified add-on. |
| Operating effort | Can your teams maintain policies, metadata and integrations at the expected scale? | Include staffing, administration, training, upgrades and exception workload. |
| Portability and exit | Can metadata, policies and audit evidence be exported if architecture changes? | Inspect documented APIs, export formats and contractual access to records. |
Set mandatory gates for high-risk controls. For example, a platform that cannot enforce a required restriction or produce required audit evidence should not pass because it scores well elsewhere.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Run a proof of concept with acceptance criteria
A proof of concept should resemble production, not a polished sample dataset. Agree on pass/fail criteria before the vendor demonstration and record manual work, unsupported sources, latency and operational constraints.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problems- Select representative assets. Include at least one sensitive dataset, one ordinary dataset, a transformation pipeline, an AI model or application, an identity source and the tool or service that receives outputs.
- Demonstrate discovery. Have a user search for a dataset and an AI asset, inspect definitions and ownership, and determine whether its permitted use is clear without consulting a separate spreadsheet.
- Test classification and quality. Run sensitive-data detection and quality checks on known examples. Record errors, review steps, thresholds and who receives remediation tasks.
- Exercise a policy decision. Test an allowed request, a denied request and a time-limited exception. Verify enforcement at the actual access point or runtime interaction, not merely in a catalog screen.
- Trace lineage. Start with an output or model and walk backward to source fields. Note missing systems, coarse-grained links, undocumented manual steps and whether lineage updates after a change.
- Retrieve an audit record. Find who accessed or changed an asset, which policy applied and when. Export the evidence in a format your security or audit team can use.
- Exercise AI controls. Register or approve the model, agent or use case if required. Trigger a runtime policy, tool restriction, rate limit or monitoring alert that is relevant to your design.
- Measure operations. Record setup time, connector maintenance, administrator actions, failure recovery and the teams responsible for each task. Ask what happens when a source, policy engine or monitoring feed is unavailable.
- Document gaps and ownership. For every failed or manual step, identify a compensating control, an accountable owner and a date or condition for reassessment. Do not mark a requirement passed because a roadmap item is promised.
Check integration, deployment and total cost
Exact pricing and total cost of ownership are not established by the available product documentation. Request current written quotes for licenses, environments, connectors, AI governance modules, support and usage-based components. Add internal costs for implementation, metadata curation, policy design, migration, training, ongoing stewardship and incident response.
Best Value
Verify identity and enforcement paths
Map each policy to the identity provider, service accounts, workload identities and privileged access paths used in production. A control that works for an interactive user but not for a pipeline or agent leaves a predictable gap.
Plan for upgrades and changing AI services
Connector behavior, model providers and runtime interfaces change quickly. Require release notes, version support commitments, backward-compatibility guidance and a process for retesting policies after upgrades. Confirm feature status for your region and edition at contract time.
Define evidence retention
Agree how long audit, lineage, approval and monitoring records are retained, who can read them and how they are protected from alteration. Ensure exports remain interpretable if the platform or a connected service is replaced.
Common selection mistakes and their fixes
- Choosing by feature count. Replace the checklist with weighted workflows and mandatory gates.
- Assuming a catalog enforces policy. Demonstrate an actual allow, deny and exception at the data or runtime access point.
- Stopping lineage at the warehouse. Trace at least one path into a model, application, agent or output and record unsupported hops.
- Ignoring non-human identities. Test pipelines, service accounts, agents and scheduled jobs as well as employees.
- Confusing registration with monitoring. A model listed in a registry is not necessarily monitored in production; trigger and retrieve a real alert.
- Accepting broad connector claims. Validate the exact source, edition, operation and lineage granularity you need.
- Leaving ownership undefined. Assign catalog, policy, quality, exception and incident owners before launch.
- Underestimating operating effort. Include metadata curation, false-positive review, policy updates and integration maintenance in the business case.
- Treating vendor statements as proof. Require reproducible demonstrations, written scope and independent security or compliance review where your obligations demand it.
Make the decision and keep it reviewable
After the proof of concept, publish a decision record that names the in-scope use cases, architecture boundary, mandatory controls, accepted gaps, compensating measures, owners and review dates. Explain why a native, enterprise-wide or hybrid design fits the actual estate. Keep the scorecard, demonstration evidence and policy mappings with the decision so a later team can reproduce it.
Reassess when a new model provider, agent framework, sensitive dataset, business process or regulatory obligation enters scope. Governance is an operating capability, not a one-time software purchase; the platform is successful only when teams can apply the right control, prove that it was applied and respond when the surrounding AI system changes.
