There is no universal storage or compute break-even point. Your result depends on utilization, staffing, electricity, facilities, hardware replacement, licensing, data transfer, service levels and local prices. Build a total-cost model, test it against realistic demand and rerun it whenever those assumptions change.

1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteDefine what “cheaper” means before collecting prices
Choose a time horizon, then describe the service both options must provide. A useful comparison might cover three or five years, but the period should match the decision: a short-lived project, a long-lived internal system and a regulated production service have different cost patterns.
Hold the service requirements constant
Write down the workload volume, data retained, performance targets, availability objective, recovery-point objective (RPO), recovery-time objective (RTO), security controls, backup policy, geographic requirements and expected growth. If the self-hosted design has spare capacity for failures or peaks, the hosted design must provide an equivalent level of resilience. Otherwise the cheaper option is simply delivering less service.

Choose useful units
Compare total cost for the period and cost per useful unit. Depending on the workload, a unit could be a request, transaction, active user, stored terabyte-month, processed video hour or virtual-machine hour. Cost per useful unit reveals whether a large fixed investment is being spread over enough activity to justify it.
Keep one-time transition work visible. Migration, data transfer, testing, parallel operation, decommissioning and staff training can materially change the first-year result even when the steady-state design looks inexpensive.

Self-hosting cost is more than the server invoice. List every resource needed to buy, house, operate, protect, refresh and retire the environment.
Hardware and lifecycle
- Servers, storage, memory, controllers, racks, switches, firewalls and spare parts.
- Warranty extensions, support contracts and replacement components.
- Capacity reserved for peak demand, maintenance and hardware failure.
- Installation, shipping, disposal and data-destruction costs.
AWS’s 2022 comparison guidance says hardware, racks and network equipment “usually have a refresh cycle of five years” and recommends amortizing the expense for comparison. Treat five years as a planning example from that article, not a guaranteed life for every system. Model your actual replacement date, residual value and the possibility that a major failure forces an earlier purchase.
Facilities, power and cooling
- Rack or colocation fees, floor space, physical security and environmental monitoring.
- Electricity for servers, storage, networking, uninterruptible power supplies and cooling.
- Generator, battery and redundant power costs where the availability target requires them.
- Internet circuits, cross-connects, static addresses and other connectivity charges.
Use measured consumption when possible. A watt meter can estimate the electricity component for a home or small-office server, but it measures power only; it cannot calculate total ownership cost. Apply the local tariff, taxes, demand charges and expected operating hours rather than a generic electricity rate.

Software, licenses and support
Include operating-system, database, virtualization, backup, monitoring, security and management licenses, plus subscriptions for vendor support. Record whether each charge is per host, core, socket, user, capacity unit or time period. AWS’s 2022 article warns that Windows licensing can sometimes be 50% or more of compute cost; that is a historical vendor observation, not a default percentage for your environment. Check the terms that apply to your edition and deployment.
Operations labor
Value the time required to design, install, patch, monitor, troubleshoot, secure, document, upgrade and retire the system. Include on-call coverage, incident response, audits, vulnerability remediation, capacity planning and procurement. Use loaded employment cost or an approved internal rate, not just salary. If a specialist must be hired or retained solely for the platform, include that incremental cost.
Resilience, backup and security
- Backup storage, software, off-site copies and restore testing.
- Replication, a second site, spare equipment and failover exercises.
- Identity, endpoint protection, logging, vulnerability scanning and penetration testing.
- Compliance assessments, insurance and required documentation.
Capacity for a failed node or a disaster is still capacity you pay for, even when it is idle. Price it in the self-hosted model and require the hosted alternative to meet the same recovery and security objectives.
Calculate the hosted or cloud total
Hosted pricing is usually metered, but the invoice is not the whole cost. Build the estimate from observed or forecast usage and add the work that remains yours.
Usage and infrastructure charges
- Compute instances, containers, functions or managed database capacity.
- Block, file and object storage, snapshots and backup retention.
- Data transfer, internet egress, inter-region replication and private connectivity.
- Load balancing, monitoring, logging, security services and support plans.
- Software licenses or marketplace fees, including any license-included premium.
Separate steady usage from burst usage. Record hourly, monthly, tiered and request-based charges, along with minimums, reservations, savings commitments or expiration dates. A committed discount can lower the rate but creates a cost if demand falls or the workload moves.

Account for the shared-responsibility boundary
Moving equipment to a provider does not eliminate operations. Under infrastructure-as-a-service, the customer generally still manages the operating system, patches, applications, identities, data, configuration and much of the security. Managed services cover more of the platform, but their price and feature limits must be included. Keep the labor for architecture, deployment, incident response, compliance and vendor management in the hosted total.
Include migration and exit exposure
Estimate discovery, redesign, data movement, testing, dual running and staff training. If the service may later move again, include export charges, conversion work and a realistic period of parallel operation. These costs are not an argument against hosting; they prevent a steady-state invoice from being mistaken for the first project’s total cost.
Use real demand and utilization instead of capacity guesses
Measure request volume, storage growth, CPU and memory utilization, network throughput, peak duration and seasonal patterns. For a new workload, document the forecast and assign a confidence range. Distinguish provisioned capacity from useful work: a self-hosted server may be paid for 24 hours a day, while a hosted service can scale down or shut off when demand is low.
Do not copy broad utilization statistics into your model. AWS’s 2022 comparison article reports historical figures of 20% to 50% over peak-predicted demand, cites average server utilization of 12% to 18% attributed to the National Resources Defense Council, and says a McKinsey study found over 30% of servers utilized less than 10% of the time. The article does not state the original study years or full definitions. Treat these as cautions about overprovisioning, not as current assumptions for your workload; measure your own environment and verify the original studies before relying on them.

Model idle, peak and failure capacity explicitly
- Baseline: resources needed during ordinary operation.
- Peak: additional resources for known spikes and growth.
- Failure reserve: capacity kept available for maintenance or a failed component.
- Idle periods: resources that cannot be removed in a self-hosted design or are left running in the hosted design.
Apply the same availability and performance test to both alternatives. A cloud estimate that scales to zero is not equivalent to an always-on self-hosted cluster unless the service can tolerate the same startup delay and recovery behavior.

Allocate shared costs and labor transparently
Shared infrastructure often supports several teams or applications. Assign compute, storage, network and labor using usage telemetry, transaction counts, active users or another defensible driver. Microsoft Learn’s FinOps guidance states: “To quantify the total cost of each unit, split the cost of shared infrastructure with utilization data.”
Keep costs that cannot be allocated visible as unallocated overhead. Hiding a shared administrator, facility contract or security platform makes every product appear cheaper and can reverse the decision when the full organization is considered. Use the same allocation rule for self-hosted and hosted options, and record who owns each assumption.

For the selected period, calculate:
Self-hosting TCO = hardware + facilities + power/cooling + software + networking + backup/redundancy + security + operations labor + transition/retirement costs
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →Hosted TCO = compute + storage + transfer + licenses + support + provider services + customer operations labor + transition/exit costs
Then calculate:
Difference = self-hosting TCO − hosted TCO
- A negative difference means self-hosting is less expensive under the stated assumptions.
- A positive difference means the hosted option is less expensive under those assumptions.
- A result near zero is economically sensitive; non-price factors such as control, portability, speed and compliance may decide it.
For a break-even analysis, solve for the workload level at which the two totals are equal. A simple model is fixed self-hosting cost + (self-hosting variable cost × units) = hosted fixed cost + (hosted variable cost × units). Real systems often have tiers, stepwise hardware purchases and nonlinear staffing, so calculate several demand bands rather than trusting one straight-line result.

Build a worksheet that another person can audit
Create one row per cost item with these columns:
| Column | What to record |
|---|---|
| Cost item | For example, storage, power, backup or patching. |
| Option | Self-hosted or hosted. |
| Driver | Servers, terabytes, hours, requests, staff hours or another unit. |
| Rate | Local price, contract rate or loaded labor rate, with its date and terms. |
| Quantity | Baseline, peak and failure-reserve amount. |
| Timing | One-time, monthly, annual, usage-based or replacement event. |
| Confidence | Measured, quoted, forecast or assumption. |
| Owner and notes | Person responsible for validation and any qualification. |
Discount one-time costs only when the financial method calls for it, and apply the same method to both options. If you use present value, state the discount rate and timing. If you use simple cash totals, do not present them as an investment return.
Test the decision under changing conditions
Demand and utilization
Recalculate at low, expected and high demand. Include a case where growth arrives earlier than forecast and another where a project is cancelled. Self-hosting often looks better at high, stable utilization; hosted services may benefit workloads that are intermittent or uncertain, but the model—not a slogan—should show where the crossover occurs.
Labor and staffing
Raise and lower the operations-hours estimate, add an incident-heavy scenario and test the effect of a vacancy or contractor. A platform that is cheap only when expert labor is treated as free is not cheap.
Energy, facilities and refresh timing
Vary electricity rates, cooling overhead, colocation prices and the replacement year. Test an early hardware failure and a delayed refresh. These scenarios expose how much of the apparent saving depends on equipment lasting exactly as planned.
Service level and compliance
Run a stricter availability, backup or geographic-redundancy requirement. A design that meets a lower service level may have a different break-even point from a production design with contractual recovery obligations.

Common calculation errors and their fixes
- Comparing a server price with one month of hosting: use the same multi-year horizon and amortize or time the purchase.
- Ignoring labor: count setup, patching, monitoring, incidents, audits and retirement.
- Using nameplate capacity as demand: measure utilization and model idle, peak and reserve capacity separately.
- Leaving out transfer and backup: price egress, replication, snapshots and restore tests.
- Assuming managed means responsibility-free: map every operating-system, application, identity and data task to an owner.
- Hiding shared overhead: allocate with telemetry and show unallocated amounts.
- Treating historical benchmarks as universal: preserve the source, date and definition, then replace them with local measurements.
- Declaring a permanent winner: rerun the model when demand, rates, staffing, licensing, architecture or service levels change.
Interpret the result alongside non-financial requirements
Cost is one decision axis. Hosted infrastructure may scale faster, while on-premises equipment can provide direct control; AWS notes both characteristics, but neither determines cost by itself. Evaluate data-sovereignty rules, latency, portability, operational resilience, procurement lead time, vendor concentration and the organization’s ability to hire or train operators.
A credible decision record states the period, workload, utilization evidence, service level, hardware refresh assumption, electricity and facility rates, labor valuation, licensing, backup and transfer treatment, migration costs and sensitivity ranges. AWS Well-Architected COST05-BP03 advises looking at the “overall cost to the organization” and including operations and management, especially with managed services. Jeff Barr, writing for the AWS News Blog, likewise cautions that an accurate enterprise analysis requires deep, thoughtful examination of the organization’s costs.
When your worksheet shows a negative difference for self-hosting across realistic demand and sensitivity cases—and still meets the required service level—you have evidence that it saves money for that specific situation. If the sign changes with small assumption changes, report the decision as financially uncertain and choose based on control, speed, risk and capability rather than claiming a universal break-even number.
