How to Calculate Palletizing Robot Throughput and Cycle Time

Calculate palletizing capacity in two stages: first convert the validated robot cycle time into robot cycles per minute, then multiply by the number of products handled in each cycle. The basic formulas are cycles/min = 60 ÷ cycle time (seconds) and products/min = cycles/min × products per cycle. That result is an ideal motion rate, not automatically the number of cases your line will ship. Product presentation, gripper action, pallet changes, interlayers, faults and other equipment can reduce sustained output.

For a defensible project number, define exactly what a cycle means, use a measured or simulated application cycle, and report ideal capacity separately from the observed or planned line rate.

Define the cycle before doing the arithmetic

A palletizing robot cycle is not a universal unit. In one application it may mean one complete pick-and-place motion carrying one case. In another, the robot may pick four cases together and place them as one pattern element. State whether the quoted rate describes robot motions, picks, cases, bags, trays or another finished product unit.

FANUC says palletizing systems may handle one or more units at a time, and Kawasaki notes that simultaneous handling of multiple boxes can increase processing capacity. Therefore, a published value in cycles per hour cannot be converted to product throughput until the products handled per cycle are known.

Inputs to collect

  • Validated cycle time: the time for the complete application motion, in seconds.
  • Products per cycle: the number of finished units carried and placed during that motion.
  • Demand: the required products per minute or per hour.
  • Operating conditions: product weight and dimensions, gripper, pallet geometry, layer pattern, reach, path, infeed and pallet-exchange method.

If a supplier reports products per hour rather than robot cycles per hour, treat that number as a product rate. Do not multiply it by the pick count again.

The core throughput and cycle-time formulas

Quantity Formula What it represents
Robot cycles per minute 60 ÷ cycle time in seconds Complete robot motions per minute under the stated test conditions.
Robot cycles per hour 3,600 ÷ cycle time in seconds Complete motions per hour before downtime or coordination losses.
Theoretical products per minute (60 ÷ cycle time in seconds) × products per cycle Finished units per minute if product is always available and every cycle succeeds.
Theoretical products per hour (3,600 ÷ cycle time in seconds) × products per cycle Finished units per hour on the same ideal basis.
Required seconds per cycle (3,600 × products per cycle) ÷ required products per hour The maximum average cycle time that can meet a specified demand, before losses.

Keep the units visible while calculating. A three-second cycle is 20 cycles per minute, not 20 products per minute unless one product is handled per cycle.

Worked calculations

One product per three-second cycle

Suppose an application has a validated three-second cycle and the tool carries one case:

  • 60 ÷ 3 = 20 cycles/minute
  • 20 × 1 = 20 cases/minute
  • 20 × 60 = 1,200 cases/hour

This is an illustrative calculation, not a vendor rating or a tested production result.

Four products per three-second cycle

If the same three-second motion carries four cases at once:

  • 60 ÷ 3 = 20 cycles/minute
  • 20 × 4 = 80 cases/minute
  • 20 × 4 × 60 = 4,800 cases/hour

The arithmetic increases fourfold because the pick count changed. In practice, a four-case gripper can alter acceleration, settling, grip time, pallet access and safety limits, so the three-second cycle must be validated for that tooling and load rather than assumed.

Work backward from a production requirement

For a requirement of 2,400 cases per hour with two cases per cycle, the theoretical cycle target is:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

(3,600 × 2) ÷ 2,400 = 3 seconds per cycle

That is the maximum average motion time only if all 2,400 cases are available, every pick succeeds, and no time is spent on pallet exchange, interlayers, faults or downstream waiting. A project should normally select a faster validated cycle or add capacity to provide margin for those events.

Why ideal throughput is higher than sustained line output

The formulas assume that the robot can begin the next motion immediately and that every motion completes successfully. A complete palletizing cell cannot make that assumption. The robot may wait for a case, wait for a pallet position, stop while a pallet is exchanged, place an interlayer, recover from a fault, or be held by upstream or downstream equipment.

Use an explicit operating fraction when you have evidence

If a site has a measured or modeled planned operating fraction, represent it explicitly:

For example, if a validated ideal rate is 1,800 products per hour and a facility has measured a 0.86 operating fraction for comparable shifts, the planning rate is 1,800 × 0.86 = 1,548 products/hour. The 0.86 value must come from that facility, a documented simulation or another defensible basis. There is no universal utilization percentage that applies to every palletizing cell.

Account for each source of lost time

  • Product starvation: the infeed does not present the next product at the required location or spacing.
  • Pallet access: the robot cannot reach the next position without a slower approach, reorientation or a safe wait.
  • Pallet exchange: a full pallet is removed and an empty pallet is brought into the cell.
  • Interlayers and slip sheets: the robot or a separate device retrieves, places or verifies a layer separator.
  • Tool actions: clamps, vacuum valves, blow-off, stabilization and confirmation signals add time.
  • Faults and recovery: mispicks, dropped products, sensor trips and safety stops interrupt the sequence.
  • Changeovers: product, pattern, pallet or gripper changes can reduce shift output even when the robot motion itself is unchanged.
  • Downstream blocking: a full pallet conveyor or wrapper can prevent the robot from releasing the completed pallet.

For a sustained estimate, measure or simulate these events in the actual cell. If they have not been quantified, publish the ideal rate and identify the missing validation instead of inserting an unexplained allowance.

Cycle-time factors that change the result

Payload includes more than the product

Payload selection must include the product, end-of-arm tooling and relevant dress-out carried by the robot. FANUC specifically directs buyers to include tooling, dress out and product when selecting payload. A heavier gripper or a bundled pick can require slower acceleration, deceleration and settling even when the robot’s headline payload rating is not exceeded.

Reach, pallet geometry and path

Travel distance, vertical movement, wrist orientation, pallet position and the layer pattern determine the motion that is actually rated. A short, central pick-and-place path can be much faster than a long diagonal move to a far corner or a deep layer. The reviewed manufacturer material does not establish a universal equation that converts reach directly into cycle time, so compare cycle claims only when the motion pattern and payload are known.

Grip, release and product stabilization

Vacuum generation, clamp closure, confirmation sensors, release, blow-off and settling can all be part of the application cycle. Fragile, flexible or unstable products may require a slower approach or a verification pause. Use the validated timing for the selected tool and product rather than adding a generic grip-time allowance.

Infeed and sensing

Conveyor speed, spacing, accumulation, product orientation, barcode or vision checks and the handoff point to the robot affect whether the next pick is available. A robot with a fast empty-motion cycle cannot sustain that rate if the infeed delivers cases intermittently.

Pallet pattern and layer operations

Patterns that alternate orientation, require corner turns or use several approach heights can increase wrist and vertical travel. Layer separators, top sheets and pallet verification add operations that may not appear in a simple pick-and-place cycle.

Duty, floor space and cell layout

Selection is not only a speed exercise. FANUC’s official guidance identifies payload, reach, duty, cycle time and floor space as key considerations. A robot that meets a nominal rate but cannot safely access the pallet positions, accommodate guarding or leave room for pallet exchange is not a workable solution.

How to read manufacturer throughput figures

Published figures are useful reference points, but the examples below use different definitions and test assumptions. They are not interchangeable production promises.

Source and model or statement Published figure Other stated specifications or conditions How to use it
ABB IRB 460 product page, accessed 2026 2,190 cycles per hour with a 60 kg load 2.4 m reach and 110 kg payload capacity are listed. The excerpt does not define every application assumption. Treat it as a model-specific manufacturer claim. Confirm the motion, tooling, product and test conditions before using it for a line calculation.
FANUC M-410iC/110 product page, accessed 2026 Up to 2,200 standard palletizing cycles per hour Up to 110 kg payload, 2,403 mm reach and four axes are listed. Verify the standard-cycle test conditions in the model datasheet before comparing the number with another robot.
Kawasaki Robotics brochure, 2026 Approximately 1,200 units per hour for one-at-a-time handling; up to 2,200 units per hour under certain conditions The brochure says capacity varies by model, item shape and weight, transport conditions and surrounding equipment, and is based on optimal conditions. Determine whether the quoted unit is a product or a robot motion, then match the stated conditions to your cell.

These figures illustrate why the largest number is not automatically the best selection criterion. One source may count robot cycles, another may count finished units, and each may use different payloads, reaches, paths, grippers and surrounding equipment. Kawasaki Robotics describes its capacities as reference values that can vary with the robot model, item shape and weight, transport conditions and surrounding equipment configuration.

A step-by-step method for a project estimate

  1. Write the demand in product units. Record cases, bags, trays or other finished units per hour, plus the required shift duration and any peak rate.
  2. Define one cycle in plain language. For example: pick two cases from the infeed, travel to pallet position 14, place them, release the tool and return to the pick point.
  3. Record products per cycle. Include the actual pattern pick, not the maximum theoretical number of pockets in the gripper.
  4. Specify the carried load. Add product, gripper, dress-out and any other mass moved by the robot.
  5. Fix the geometry. Document pick location, pallet dimensions, pallet height, layer pattern, approach orientation, reach and required clearances.
  6. Obtain a measured or simulated application cycle. Require the supplier or integrator to state what is included: grip confirmation, product settling, pallet moves, return travel and any sensor waits.
  7. Convert the cycle to an ideal product rate. Apply the formulas above and keep cycle units separate from product units.
  8. Model non-motion time. Add pallet exchange, interlayers, changeovers, fault recovery, infeed starvation and downstream blocking using measured or defensible assumptions.
  9. Check the bottleneck. Compare the resulting cell rate with conveyors, case packers, wrappers, pallet transport and labor or forklift availability.
  10. Validate with a representative trial. Run the actual product, gripper, pallet, pattern and controls sequence long enough to expose accumulation, faults and recovery behavior.

Compare robots and cells on the same axes

When evaluating alternatives, place each proposal on one common worksheet. A rate comparison is meaningful only when the definitions match.

Comparison axis Questions to answer
Required output What product rate is required per minute and per hour, and is there a peak or seasonal rate?
Cycle definition Is the quoted value a robot motion, a pick, a case or another finished unit?
Products per cycle How many units are actually carried in the validated tool configuration?
Payload Does the rating include product, tooling and dress-out mass?
Reach and pallet geometry Are the same pallet size, stack height, positions and approach clearances used?
Motion and test conditions What path, speeds, accelerations, settling time and test sequence produced the quoted cycle?
Cell footprint Can guarding, conveyors, pallet exchange and maintenance access fit in the available floor space?
Duty and reliability Can the robot and tool perform the required shift pattern, and how are faults recovered?
Product presentation Does the infeed deliver the required spacing, orientation and availability?
Pallet and interlayer handling Are empty-pallet supply, full-pallet removal and separators included in the rate?
Surrounding bottlenecks Can upstream and downstream equipment accept the same sustained rate?

Common calculation errors and their fixes

Symptom Likely error Correction
The calculated rate is four times higher than the supplier’s figure. A product rate was multiplied by four again because the tool has four positions. Determine whether the supplier already reports products per hour or only robot cycles per hour.
The robot meets the arithmetic target but the line misses shift output. Ideal motion rate was treated as sustained production. Measure or model starvation, pallet exchange, interlayers, faults, changeovers and downstream blocking.
A quoted cycle works with an empty tool but not with product. Payload or settling effects were omitted. Validate with the full product and tooling load, including dress-out.
The cycle varies by pallet position. Reach, wrist orientation or vertical travel differs across the pattern. Use the slowest relevant position or a simulated sequence covering the complete pallet.
The infeed cannot keep up with the robot. Conveyor presentation or sensing was ignored. Check spacing, accumulation, orientation, detection and handoff timing as part of the cell cycle.
Two vendors show similar cycles but different output claims. One counts motions and the other counts finished units, or their test conditions differ. Normalize cycle definition, pick count, payload, path, reach and surrounding equipment before comparing.

What to require in a throughput acceptance test

For a firm project rate, request a documented simulation or trial using the production product and the intended end-of-arm tool. The record should identify the cycle start and stop points, products per cycle, payload, pallet pattern, interlayer process, infeed conditions, pallet exchange sequence and the handling of faults. Report both the ideal motion rate and the observed output over a defined run, including interruptions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

No universal cross-vendor standard for palletizing cycle-time tests was established in the reviewed manufacturer material. That makes the test definition part of the specification. A credible acceptance result should let another engineer reproduce the arithmetic and understand which delays were included or excluded.

Use the result correctly

The arithmetic is simple: divide 60 or 3,600 by seconds per robot cycle, then multiply by products per cycle when—and only when—the source rate is a robot-cycle rate. The engineering work is defining the cycle and validating everything around it. Payload, reach, path, tooling, product presentation, pallet operations and surrounding equipment determine whether an ideal number becomes a dependable shift rate. Use a measured or simulated application result for final sizing rather than selecting a robot from an isolated headline cycles-per-hour figure.
