Calculate customer acquisition cost (CAC) by dividing the sales and marketing costs attributable to a defined period by the new paying customers acquired in that same period. For an early-stage SaaS, the number is useful only when you also state what costs you counted, what qualifies as a customer, and how you matched customers to the period. Those choices matter especially when a small change in customer count can move the average sharply.
How do you calculate CAC for SaaS?
CAC = sales and marketing acquisition costs during a defined period ÷ new customers acquired during that same period. Monthly and quarterly windows are practical starting points. Choose the window that fits your sales cycle, name it, and compare results using the same window and definitions.
As an Amazon Associate I earn from qualifying purchases.
The American Marketing Association’s CAC calculator and Stripe’s SaaS CAC guide use this same-period approach: divide total acquisition spend by the new customers acquired in the corresponding period. The arithmetic is simple; the accounting boundary and customer count need to be defined before the result can be interpreted. As the American Marketing Association puts it, “Because before you optimize CAC, you need to agree on what it actually is.”
Illustrative quarterly calculation
Suppose a company records $18,000 in attributable acquisition costs during a quarter and acquires 12 new paying customers in that quarter. Its CAC for that quarter is:

$18,000 ÷ 12 = $1,500 per new paying customer
This is an example of the calculation, not an industry benchmark. The company should disclose whether the $18,000 includes shared expenses and founder time, and whether “customer” means a company, account, or seat.
The quotient is an average across the customers counted in that period. It does not tell you that every customer cost exactly $1,500 to acquire, nor does it reveal whether a particular channel or campaign was responsible for the result. Keep the underlying cost total and customer count available so the average can be checked and interpreted.
Keep the period and denominator together
Do not divide one period’s costs by a different period’s customers simply because those figures are easier to retrieve. If you use a monthly cost window, count customers under a clearly stated rule for that same window; if you use a quarter, apply the same discipline to the quarter. A result without its period and customer definition is difficult to reproduce or compare.

Sales cycles can make timing choices consequential. For example, a prospect may click an ad in one period and become a paying customer in another. The American Marketing Association flags differences such as click date versus conversion date as a reason CAC figures can diverge. Pick an attribution rule that fits how your business records acquisition, document it, and use it consistently. The sources do not prescribe one attribution model for every SaaS company.
A monthly view gives you a shorter measurement window; a quarterly view groups a longer span of activity. Neither window is automatically right for every company. If the sales cycle extends beyond a month, a monthly result may reflect costs incurred before the eventual conversion, depending on your attribution rule. Choose a window and timing policy that let you explain which costs and customer wins belong together, and do not switch methods without marking the change.
What costs should I include in CAC?
Include the costs of acquiring customers, not just the advertising bill. Stripe’s CAC guide identifies advertising, content production, events and webinars, sales and marketing salaries and commissions, acquisition tools, and agency or contractor fees focused on lead generation or campaigns. KPMG’s SaaS guidance describes CAC as period sales and marketing costs divided by customers added in that period and highlights fully loaded labor costs.
Build a defensible numerator
- Campaigns and demand generation: advertising, content production, events, webinars, and campaign-focused agency or contractor work.
- Sales and marketing labor: relevant salaries, commissions, and other applicable compensation for the people doing acquisition work.
- Acquisition tools: tools used in sales and marketing acquisition activities.
- Shared expenses: a reasonable allocation of relevant team compensation or tools when they support both acquisition and other work.
- Founder time: include it if that is part of your cost policy, and explain how you valued and allocated the time.
There is no universal founder hourly rate established by the cited guidance. If founder time is material, state the valuation and allocation method rather than implying it is an objective, standard amount. The same principle applies to shared costs: choose a reasonable method, record it, and apply it consistently from period to period.
For example, if a sales or marketing employee divides time between customer acquisition and other responsibilities, decide how much of the relevant compensation belongs in the acquisition total. The calculation does not become more reliable merely by including every company expense; it becomes more understandable when the chosen boundary is clear and consistently applied. Record the policy so a later period is not calculated on a different basis by accident.

Separate paid-media CAC from fully loaded CAC
A paid-media CAC can help answer a narrow question about advertising efficiency. A broader, fully loaded CAC includes the relevant labor and other acquisition expenses as well. These are different views of the numerator, not interchangeable versions of one figure. Label each clearly: an ad-only result should not be compared with another company’s fully loaded CAC as if both measured the same thing.
For a company-wide blended CAC, use acquisition costs across the business and the corresponding new customer count. For a channel CAC, identify the costs and customers attributed to that channel under your stated rule. Channel analysis can help diagnose where acquisition is coming from, but it depends on consistent attribution; it does not replace the company-wide figure. Keep the labels visible so that a channel-specific number is not mistaken for blended CAC.
These calculations answer different questions. A paid-media view isolates advertising spend, while a fully loaded view includes the applicable sales and marketing effort needed to acquire customers. A channel-level view may help identify the acquisition source, while blended CAC summarizes the company-wide relationship between acquisition costs and new customers. Reporting more than one view can be useful, provided each has its own cost scope and denominator stated explicitly.

Customer service and other ongoing costs of serving customers affect gross profit and CAC payback. They are not automatically acquisition costs. Do not quietly add them to CAC without explaining that you are using a different definition; account for service costs in the margin used for payback instead.
What counts as a new customer?
Define the unit before counting. A SaaS business might count a new company or logo, an account, or an individual seat. Those units produce different denominators, so the resulting CACs answer different questions. Pick the unit that reflects how the business sells and reports customers, then keep it stable when you compare periods.
Count new paying customers under the same rule each period. Avoid switching between signed contracts, trial sign-ups, activated users, and paying accounts without relabeling the metric. The core calculation concerns new customers acquired; for the early-stage SaaS calculation described here, the example denominator is new paying customers.
A logo-based count treats a newly acquired company as one customer; an account-based or seat-based count uses a different unit. The calculation itself does not decide which unit is best for your business. The important point is to say what you counted, especially if a report is being compared with another team’s CAC or with an earlier period that used another unit.

State which date determines the period: for example, whether acquisition is assigned by the date of a marketing interaction or by the date the customer converts. The American Marketing Association notes that disagreement over this timing can produce different CAC results. Whichever method you choose, align the counted customers with the costs being measured and use that rule consistently.

Attribution becomes especially important when multiple channels contribute to a sale. The available guidance supports consistent inputs, but does not establish one mandatory model for assigning a customer among channels. For a channel-level figure, disclose the attribution approach and avoid presenting it as directly comparable to figures calculated under a different approach.
How should an early-stage company read its CAC?
Read CAC alongside its inputs and the context of the business. A bare number cannot show whether it is paid-media or fully loaded, whether the denominator is accounts or seats, or how the company matched acquisition costs to customers. These distinctions are not footnotes: they define what the number measures.
Make small-sample volatility visible
When customer counts are low, one additional win can materially change the average. Preserve and show the numerator, denominator, period, customer unit, cost scope, and attribution rule. That lets a founder distinguish a change in acquisition economics from a change caused by a small denominator or a revised accounting policy.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
For instance, if the cost total remains $18,000 but the count changes from 12 to 13 new customers, the arithmetic result changes from $1,500 to about $1,385 per customer. This is an illustration of denominator sensitivity, not a prediction or benchmark. It is one reason to retain the inputs rather than circulate only the calculated average.
At an early stage, use the metric as a documented estimate of the costs and customer wins you have counted, not as a precision signal detached from its inputs. If the numerator includes founder time in one quarter but not the next, or if the denominator changes from logos to seats, the apparent movement may reflect the calculation policy rather than a change in acquisition performance. Keep any policy change visible alongside the time series.
Compare only like with like
Before comparing CAC across periods, channels, or companies, align these definitions:
- Measurement period and sales-cycle context
- Customer unit, such as logo, account, or seat
- Acquisition-cost scope, such as paid-only or fully loaded
- Attribution rule and timing
- Customer segment being acquired
The cited guidance does not provide a standardized cross-company comparison protocol. Treat externally reported figures cautiously unless their definitions match yours. A difference may reflect scope, customer mix, or attribution rather than better or worse acquisition performance.

How do I calculate CAC payback?
CAC payback estimates how many months of a customer’s gross profit are needed to recover the acquisition cost. Use gross profit per customer, not revenue alone, because serving the customer has a cost.
CAC payback in months = CAC ÷ (monthly revenue per customer × gross margin percentage)
This is the common gross-margin form of the calculation. Stripe describes monthly profit per customer as monthly revenue less monthly customer costs; the gross-margin form expresses that profit as monthly revenue multiplied by gross margin.

With CAC of $1,500, monthly revenue per customer of $250, and an 80% gross margin:
- Calculate monthly gross profit: $250 × 0.80 = $200.
- Divide CAC by monthly gross profit: $1,500 ÷ $200 = 7.5 months.
This simple estimate assumes the customer continues to generate the stated monthly gross profit during recovery. It does not account for churn during that period, cash collection timing, or expansion. If those dynamics matter to the decision, state whether your payback calculation models them rather than implying that the simple formula captures them.
The margin input is what converts monthly revenue into monthly gross profit for the payback estimate. In the example, $250 of monthly revenue is not treated as $250 available to recover CAC; applying the 80% margin gives $200 of monthly gross profit. Using revenue alone would produce a different and shorter-looking recovery estimate that ignores the cost of serving the customer.
What is a good CAC payback period for an early-stage startup?
Stripe says many SaaS companies aim for payback under 12 months, but describes that as a broad rule of thumb, not a universal threshold. Stripe also notes that early-stage startups may have longer payback periods while building an initial customer base and establishing product-market fit. The cited material does not establish one authoritative benchmark that applies across business models, sales cycles, customer segments, and stages.
Use the under-12-month figure as context, not as a pass/fail test. Interpret your estimate in light of your sales cycle, customer segment, gross margin, and stage. When comparing payback figures, align the gross-margin assumptions and clarify whether churn, cash timing, or expansion is included.

A repeatable CAC workflow
A spreadsheet is sufficient for the arithmetic. The American Marketing Association also offers a CAC calculator for a standardized baseline; CRM or analytics tools can help record leads, customers, and channel inputs as the process becomes more complex. None is a prerequisite for calculating CAC. The essential requirement is a consistent record of costs and customers.
- Choose and name a window. Use a monthly or quarterly period that fits your sales cycle, and record the dates covered.
- Set the cost policy. List acquisition expenses for that window, including relevant labor, campaigns, tools, and contractor costs. Note whether shared expenses and founder time are included and how they are allocated.
- Define the customer unit. Record whether you count new paying companies, accounts, or seats. Do not mix units within a calculation.
- Document timing and attribution. State how customers are assigned to the period and, for channel analysis, how customers are attributed to channels.
- Count the customers. Apply the same customer and attribution rules to the full period.
- Divide and preserve the inputs. Divide acquisition costs by customers, then retain the period, numerator, denominator, and definitions alongside the result so someone else can reproduce it.
- Estimate payback separately. Divide CAC by monthly gross profit per customer, using monthly revenue and gross margin. Record any important exclusions, such as churn or cash timing.
- Review comparisons before acting. Check whether the period, cost scope, customer unit, attribution, segment, and margin assumptions match the figures you are comparing.
A practical worksheet can use one row per period and separate fields for each major input: the dates, acquisition costs, new paying customer count, customer unit, cost scope, and attribution rule. If you calculate both paid-media and fully loaded CAC, keep separate cost totals rather than combining them under one unlabeled column. This makes a later review less dependent on someone remembering how the figure was assembled.
A compact worksheet for reporting the result
When sharing CAC internally, report the ingredients as well as the quotient. A useful note can follow this format in plain text:
Free tools Windows power users keep installed
One-click scans. No signup required.
- Period: the dates or named month/quarter
- Cost scope: paid-only or fully loaded, with included categories and allocations
- Customer unit: new paying logos, accounts, or seats
- Timing rule: the date used to assign a customer to the period
- Acquisition costs: the recorded total
- New customers: the recorded count
- CAC: costs divided by customers
- Payback inputs, if reported: monthly revenue per customer and gross margin
This format prevents a headline figure from hiding a change in the calculation. If the company changes its cost scope, customer unit, or attribution rule, mark the break in the series rather than treating the old and new values as directly comparable.
Frequently Asked Questions
How do you calculate CAC for SaaS?
Divide sales and marketing acquisition costs for a defined period by the new paying customers acquired in that same period. State the period, cost scope, customer unit, and timing or attribution rule so the result can be reproduced.
What costs should I include in CAC?
Include relevant acquisition costs such as advertising, content production, events and webinars, sales and marketing labor and commissions, acquisition tools, and campaign-focused agency or contractor fees. Explain how you allocate shared costs and whether founder time is included; keep ongoing service costs in the gross-margin calculation for payback.
What counts as a new customer?
Choose a consistent unit, such as a new company or logo, account, or seat, and define whether the count includes new paying customers. Do not switch units or substitute trial sign-ups for paying accounts without relabeling the metric.
How do I calculate CAC payback?
Divide CAC by monthly gross profit per customer. In gross-margin form: CAC ÷ (monthly revenue per customer × gross margin percentage). For example, $1,500 CAC divided by $200 of monthly gross profit equals 7.5 months.
What is a good CAC payback period for an early-stage startup?
Stripe describes under 12 months as a broad rule of thumb for many SaaS companies, not a universal threshold. Early-stage startups may have longer payback while building an initial customer base and working toward product-market fit, so interpret the estimate in context of your sales cycle, segment, and margin.
The Bottom Line
Bottom line: Calculate CAC as same-period acquisition costs divided by new paying customers, and show the definitions behind both numbers. Include relevant sales and marketing labor and other acquisition expenses under a consistent policy; keep paid-media, channel, and fully loaded figures clearly labeled. Then assess recovery using monthly gross profit, not revenue alone, and interpret CAC and payback in light of your sales cycle, customer segment, and early-stage sample size.
