How to Calculate Accurate Prices for Custom Manufacturing Jobs

Accurate custom-manufacturing prices come from a job-order cost sheet, not a wage rate or a guess. Trace each customer job through its material, setup, machine time, attended labor, consumables, outside processing, scrap and overhead; divide lot-level costs by the quoted quantity; then convert total cost to a selling price with price = cost ÷ (1 − target margin). This method shows what the job must recover and gives you a record to improve the next quote.

Start with job-order costing

Custom work is made for a particular customer, drawing or purchase order, so job-order costing is the appropriate control system. The U.S. Forest Service’s Product Costing Guide for Wood Dimension and Component Manufacturers describes a job cost sheet that records material, labor and overhead consumed by each job and compares the result with the selling price to determine gross margin.

Create one cost sheet for every quote and give it a revision number. Store the drawing revision, material specification, quantity, promised date, process assumptions and approval status with the sheet. If the customer changes a tolerance, finish or quantity, issue a new revision rather than silently editing the old calculation.

What the sheet must answer

  • How much material must be purchased, including expected waste?
  • Which operations are required, and what setup, run and wait or move time does each require?
  • Which labor is already included in a loaded work-center rate, and which labor must be added separately?
  • What tooling, consumables, inspection, packing, freight and subcontracting costs apply?
  • What yield, schedule or drawing uncertainties could change the cost?
  • What price produces the target margin after all costs are included?

Turn the drawing into a routing

A routing is the ordered list of operations needed to turn stock into an accepted shipment. Build it from the current drawing, bill of material and process plan before entering prices.

Record time by operation

For every operation, record setup time, run or cycle time, and any wait or move time. Microsoft’s manufacturing-cost documentation notes that total operation time typically consists of setup, run time, and wait and move time. Setup may include programming, fixture installation, tool changes, first-article preparation and inspection setup. Run time is the repeatable time for each unit. Wait or move time covers queues, transfers and other elapsed time that consumes capacity even when a machine is not cutting.

Identify whether an activity is covered by the machine rate. For example, a loaded CNC rate may include the machine and its operator during setup and cutting, while post-process deburring, dimensional inspection and packing may require a separate labor rate. Mark each line as included or excluded so the same cost is not charged twice.

Capture non-cutting operations

  • Material receiving, saw cutting and kitting.
  • Programming, fixture design and special inspection preparation.
  • Deburring, washing, assembly and marking.
  • First-article and in-process inspection.
  • Final inspection, certificates, packing and shipment handling.

If an operation is performed by a supplier, keep it as its own routing line. Do not bury heat treatment, plating, anodizing, coating, testing or special freight in an unexplained percentage.

Build a loaded shop rate

A loaded shop rate is the hourly cost of providing a work center, not the employee’s wage. It should recover the productive labor and machine capacity used by the job plus the indirect factory costs assigned to that capacity.

Include the right cost pools

  • Direct or attended labor: wages and employment costs for time charged to the operation.
  • Machine cost: depreciation or lease, financing where applicable, maintenance, power and machine-specific software.
  • Factory overhead: facility, supervision, quality systems, maintenance staff, scheduling, safety and other indirect production expenses.
  • Capacity adjustment: a realistic number of productive hours, after holidays, training, downtime, cleaning and expected utilization.

For example, dividing annual expenses by every clock hour in a building will understate the rate if much of that time cannot produce saleable work. Conversely, loading every indirect cost into a machine that does not consume it can make that work center uncompetitive. Use cost pools that match how resources are actually consumed.

Microsoft documentation describes work-center rates that can contain indirect factory expenses. Whether your shop uses one blended rate or separate labor and machine rates, document the components and the effective date. Recalculate when wages, rent, energy, utilization or maintenance costs change.

Element Calculation Quoting treatment
Direct material Required stock quantity × supplier price, adjusted for yield and waste Use the current supplier quote and material grade; include cutoff remnants or unusable drops when they cannot be consumed elsewhere.
Setup Setup hours × loaded rate Charge the lot once, then divide by quoted quantity, or show a separate setup line.
Run time (Cycle minutes ÷ 60) × loaded rate × units Apply to each produced unit; state whether cycle time includes loading and unloading.
Separate labor Attended hours not included in the machine rate × labor rate Use for assembly, deburring, inspection, packing and similar work.
Consumables and tooling Expected inserts, cutters, coolant, abrasives, fixtures and special tools Expense disposable items per job; amortize reusable special tooling over the quantity when appropriate.
Outside processing Supplier charge + freight + handling Keep each subcontracted process identifiable and based on a current quote or documented allowance.
Scrap and yield Cost of additional material, labor and processing caused by expected rejects Set an explicit yield assumption in the bill of material or routing.
Contingency Documented allowance for identified uncertainty Use only for stated risks such as a new alloy, unproven process or compressed deadline.

Material and waste

Start with the supplier’s price for the specified stock, not a generic material-category average. Include saw kerf, machining allowance, trim loss and a realistic yield. If a part requires 100 good pieces and expected yield is 95%, the process must start approximately 100 ÷ 0.95 = 105.3 pieces’ worth of material. Round the purchase quantity to the supplier’s pack or bar length and account for the resulting remainder.

Setup and tooling

Setup is a lot-level cost. Include programming, fixture work, tool presetting, first-article checks and any special preparation that occurs before production units are completed. A reusable fixture may be amortized over the quoted quantity or over a stated number of jobs; a one-off fixture should normally be recovered from the job that requires it. Make the assumption visible so a repeat order can be repriced when the fixture already exists.

Run time and labor

Use a measured or defensible cycle time for the specific material, machine, toolpath and quality requirement. Multiply minutes per unit by the loaded rate. Add labor for activities not contained in that rate. A machine that runs unattended still has loading, unloading, in-process checks and material handling somewhere in the routing.

Consumables, inspection and packing

Cutters, inserts, coolant, abrasives, welding gas, cleaning chemicals and protective packaging are real job costs. Allocate them by expected usage rather than hiding them in an unexplained markup. Include calibrated inspection equipment time, certificates and special reports when the order requires them.

Apply the formulas correctly

Swarf publishes these practical machine-shop relationships:

  • setup cost per part = (setup hours × shop rate) ÷ quantity
  • run cost per part = (cycle minutes ÷ 60) × shop rate
  • raw cost per part = material + setup + run + consumables
  • total cost per part = raw cost + scrap allowance
  • quoted price per part = total cost per part ÷ (1 − margin)

The last formula calculates a margin on selling price. With a 20% target margin, divide cost by 0.80. Adding 20% to cost produces a 20% markup, which is only a 16.67% margin on the resulting selling price.

Illustrative calculation

The following numbers are an example of the arithmetic, not an industry benchmark. Suppose a quote is for 100 good aluminum parts:

Item Assumption Cost per good part
Material $12 stock price with 95% yield: $12 ÷ 0.95 $12.63
Setup 3.5 hours × $95 loaded rate ÷ 100 $3.33
Run 14 minutes × $95 ÷ 60 $22.17
Separate labor 6 minutes × $32 labor rate $3.20
Consumables and tooling Expected inserts, coolant and deburring supplies $1.80
Outside processing Heat treatment $4.50 plus allocated freight $0.80 $5.30
Packing Protective packaging and final handling $0.60
Subtotal Sum of listed costs $49.03
Contingency 5% allowance for the stated new-process risk $2.45
Total cost Subtotal plus contingency $51.48
Price at 20% margin $51.48 ÷ 0.80 $64.35

In this example, the $95 rate must already recover the machine, operating labor and assigned overhead for setup and cutting. The separate $32 labor line is present only because its handling and inspection work was excluded from that rate. If the rate already includes those activities, remove the duplicate line.

Handle quantity, setup and minimum charges

Because setup is fixed for the lot, its share per part falls as quantity rises. The same three-hour setup costs far more per piece on five parts than on 500. Show quantity breaks when the customer can change the order size:

Quote format Best use What the customer sees
Separate setup plus unit price Prototype, repeat orders or uncertain quantities One-time engineering/setup charge and a recurring per-part price.
Quantity-break table Likely order sizes are known Different unit prices for each lot, with setup allocated within each row.
Minimum charge Very small jobs A floor that prevents a short run from being priced below its unavoidable setup and administration cost.

Do not use a large quantity break to conceal an impossible schedule or capacity constraint. State whether the quoted quantity is the number shipped or the number started before scrap.

Price scrap and uncertainty deliberately

Scrap is not an after-the-fact surprise; it is a planned cost assumption. Microsoft documents scrap as increasing the quantity of components required and allowing scrap cost to be set on a bill of material or routing. Set a yield for each operation when defects can occur at different stages. A final inspection reject after expensive plating costs more than a raw-stock cutoff.

Set a re-quote trigger

For prototypes, difficult alloys, tight tolerances or a new process, write the assumption and the event that invalidates it. Examples include yield below 92%, cycle time more than 15% above the routing, a material price change beyond a stated threshold, or a customer change to the drawing revision. A trigger gives both parties a way to handle genuine process learning without pretending the original estimate was guaranteed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Contingency should correspond to a named risk and a documented percentage or amount. It is not a substitute for estimating a missing operation. If uncertainty cannot be bounded, quote the known work separately and make the unresolved item subject to confirmation before production.

Keep outside processing visible

Heat treatment, plating, anodizing, coating, testing and subcontract machining can dominate a small job’s cost. Microsoft lists subcontracting as a separate production cost element and notes that indirect subcontracting can include freight and handling.

Record the supplier, specification, quantity basis, quote date, minimum lot charge, lead time and freight assumption. If the supplier’s price is provisional, say so in the customer quote. Include receiving inspection and repacking when those activities consume your labor. A pass-through charge still needs internal review: an omitted minimum lot fee can erase the margin on an otherwise accurate machining estimate.

Method How rates are set Strength Limitation
Actual costing Actual material, labor and overhead Shows what the completed job truly consumed. Overhead invoices arrive later, so the final cost is not immediately available for quoting.
Normal costing Actual direct material and labor with predetermined overhead rates Provides timely quotes while using actual direct inputs. Overhead-rate assumptions can diverge from actual spending or utilization.
Standard costing Predetermined rates for material, labor and overhead Fast, consistent quoting and clear variance reporting. Standards must be maintained; differences from actual cost appear as variances.

A small shop can implement the same discipline in a spreadsheet. A larger operation may use manufacturing software to roll up bills of material, work-center rates, lot-size setup, subcontracting, scrap and variances. The tool matters less than versioned assumptions and a post-job comparison.

Build a quote worksheet that can be audited

Use one row per operation or cost item. At minimum, include these columns:

  • Quote number, customer, part number and drawing revision.
  • Quoted quantity, good quantity and expected yield.
  • Operation number, work center, description and predecessor.
  • Setup hours, cycle minutes, wait or move time and labor hours.
  • Rate name, rate value, effective date and the costs included in that rate.
  • Material grade, supplier, unit price, purchase quantity and waste basis.
  • Tooling, consumables, inspection, packaging and outside-processing allowances.
  • Contingency percentage, reason and re-quote trigger.
  • Total cost, target margin, quoted price, expiration date and approver.
  • After shipment: actual quantities, times, invoices, scrap and achieved margin.

Protect formula cells and keep a change log. A copied spreadsheet with an old rate or drawing revision can be more dangerous than a simple worksheet because it looks precise while using obsolete inputs.

Use this quoting sequence

  1. Confirm the commercial basis. Verify the customer’s quantity, delivery date, shipping terms, inspection standard, certification needs and drawing revision.
  2. List the material. Identify grade, form, dimensions, supplier price, minimum buy and expected yield.
  3. Create the routing. Put every internal, external and inspection operation in order.
  4. Assign times and rates. Enter setup, run, wait or move and separate labor, then document what each rate includes.
  5. Add non-time costs. Enter tooling, consumables, packaging, subcontracting, freight and certificates.
  6. Model scrap and risk. Set yield assumptions and a contingency only for identified uncertainty.
  7. Calculate lot and unit cost. Keep fixed setup and minimum charges separate from quantities that scale with units.
  8. Apply the target margin. Use cost ÷ (1 − margin), then round the commercial price according to your quoting policy.
  9. Review capacity and schedule. Confirm that the promised date is achievable and that rush work does not require an unpriced premium or subcontract operation.
  10. Approve and issue. Freeze the quote revision, assumptions, validity date and re-quote conditions.

Reconcile every completed job

After shipment, compare the quote with actual material usage, setup hours, cycle time, separate labor, scrap, outside-processing invoices, freight and achieved margin. Classify each variance: rate, quantity, time, yield, supplier price, scope change or scheduling effect.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Update a routing or rate when the same variance repeats or when a verified process change occurs. Do not rewrite a standard because of one unusual breakdown or customer change; record that event separately. This feedback loop is what turns estimates into shop-specific knowledge. There is no universal published percentage that guarantees quote accuracy, so your own completed-job history is the relevant evidence.

Common failure modes and fixes

Using wages as the machine rate

Symptom: Quotes win work but cash does not cover rent, maintenance or supervision. Fix: Build a loaded rate with labor, machine and allocated overhead, and recalculate productive capacity when utilization changes.

Spreading setup over the wrong quantity

Symptom: A five-piece job is priced like a 500-piece run. Fix: Divide setup by the actual quoted lot, show a minimum charge or list setup separately.

Hiding scrap in a vague markup

Symptom: Material consumption exceeds the estimate and the reason is unknown. Fix: Put yield and scrap at the operation or bill-of-material level and trigger a re-quote when the assumption is exceeded.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Double-counting overhead

Symptom: The quote contains a loaded machine rate plus a second unexplained overhead percentage that covers the same expenses. Fix: Document which overhead is inside each rate and allocate the remainder once.

Confusing markup with margin

Symptom: A stated 20% margin produces less than 20% of selling price. Fix: Divide cost by 0.80 for a 20% margin; reserve “markup” for an addition to cost.

Ignoring outside-process minimums

Symptom: The subcontractor invoice is higher than the allowance. Fix: capture minimum lot charges, freight, handling and quote expiration in the routing.

Present the customer with a clear commercial quote

A customer does not need every internal wage or overhead calculation, but should be able to see what changes the price. A useful format is:
