How to Build Leadership Skills When You Work Remotely

You do not need a manager title, an office, or constant video presence to become a stronger leader. Build leadership remotely by taking responsibility for a real outcome, making goals and decisions easy to follow, inviting useful input, asking for specific feedback, and reviewing what you would change next time. Schedule development conversations rather than waiting for informal encounters, and keep evidence of the responsibilities and results you are earning.

What leadership looks like in a remote job

Remote leadership is the ability to create direction, trust, coordination, and progress when people cannot rely on overheard conversations or a shared room. It applies to an individual contributor leading a project, a team lead coordinating specialists, and a formal manager responsible for performance and development.

Distributed work changes the signals available to you. A colleague cannot see that you are unblocking someone at your desk, and you cannot easily tell from a quiet video call whether people understand a decision. Information can reach co-located employees sooner, while reactions to written or video feedback can be harder to read. MIT Human Resources therefore advises choosing the communication mode that fits the message rather than treating video as automatically best.

Leadership in this setting is visible in the quality of the system you create: clear outcomes, named owners, sensible decision records, predictable updates, respectful challenge, and follow-through. Being online all day is not a leadership behavior, and visibility should not be confused with value.

Harvard Business Review authors Julian Birkinshaw, Maya Gudka, and Steve Marshall described a traditional leadership-development formulation of 70% on-the-job experience, 20% feedback, and 10% formal training in their 2022 article. It is a useful reminder to prioritize practice and feedback, not a settled universal law or a newly measured statistic.

Choose one behavior to practice first

Leadership is a collection of behaviors, so start with one that fits your current role and a problem your team actually has. A narrow target makes practice observable and feedback specific.

Clarifying decisions

Before proposing a choice, write the desired outcome, constraints, options considered, recommendation, decision owner, and date by which the decision is needed. Afterward, ask a colleague whether the rationale and next step were clear.

Facilitating a meeting

Send a short purpose and agenda, invite the people who hold relevant information, manage airtime, test for disagreement, and close with owners and dates. Ask one participant what helped the discussion and where it became confusing.

Coaching a colleague

Use questions before advice: “What result are you trying to get?” “What have you tried?” and “What constraint matters most?” Confirm the colleague’s chosen next step instead of taking the problem away from them.

Improving a handoff

Define what complete means, list dependencies, identify the receiving person, and agree on an escalation path. Track whether the next person can begin without a clarification meeting.

Building inclusion

Invite input before a decision, offer more than one way to contribute, and make sure people who are not in the room receive the same context and opportunity to influence the work.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Pick one behavior for the next few weeks. A target such as “be a better communicator” cannot be observed; “end every project meeting with a written decision and owner” can.

Get a stretch assignment with a defined boundary

Ask for responsibility that is slightly beyond your routine work but safe enough to complete with support. You do not have to manage people to lead. A project, process improvement, customer escalation, onboarding effort, or cross-functional working group can provide the same practice.

Make the request concrete

Propose an outcome, scope, authority, support, and review date. For example: “I would like to coordinate the next release-readiness review. The outcome would be a single risk list with owners and dates. I can schedule the meeting and maintain the document; you would retain the final launch decision. Could we review progress after two weeks?”

This wording prevents a common remote-work failure: responsibility without authority. If you are expected to deliver an outcome, establish which choices you may make, which require approval, and how quickly you can obtain it.

Choose work that exposes leadership behaviors

  • A cross-team project tests alignment, negotiation, and information sharing.
  • A recurring operational process tests reliability, documentation, and continuous improvement.
  • A customer or internal escalation tests calm communication and decision-making under uncertainty.
  • Onboarding or peer support tests coaching and inclusive explanation.

Define success before you start

Write two or three observable measures: a decision made by a date, a handoff completed without rework, a risk reduced, or feedback from named collaborators. Avoid using message volume, meeting attendance, or late-night availability as evidence of leadership.

Set up a feedback loop that works remotely

Remote development suffers when feedback is left to chance. Gallup’s guidance on remote and hybrid teams identifies feedback, stretch opportunities, and regular career conversations as practical development routes. Ask for feedback about a behavior and its effect, not a general rating of your personality.

Agree on the observation

Tell the person what they will see: “In tomorrow’s planning meeting, I am practicing summarizing disagreement before we choose an option.” Ask them to watch for clarity, inclusion, and whether the group leaves with a decision.

Set the timing and format

Agree whether feedback will come immediately, in a short call, or in writing later that day. A private conversation is usually better for a difficult reaction; a written note is useful when the issue is an unclear decision record that can be corrected.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ask questions that produce usable evidence

  • What did you understand the goal to be?
  • Where did you become uncertain about the decision or owner?
  • Whose input was missing or arrived too late?
  • What did I do that helped the group move forward?
  • What is one change you would like to see in the next meeting?

Close the loop

Thank the person, state the change you will test, and return with what happened. For example: “You said the decision criteria appeared late, so I will send them with the agenda. I’ll ask whether that improved preparation after the next session.” This turns feedback into practice rather than a one-time conversation.

Make your work legible asynchronously

Good remote leaders reduce the amount of context people must reconstruct. A concise written record can serve people in different time zones and protect against memory differences.

Use a decision record

For a consequential choice, document:

  • Outcome: what the team is trying to achieve.
  • Context: facts, constraints, and relevant dates.
  • Options: the alternatives considered and why they were rejected.
  • Decision: the selected option and decision owner.
  • Owners and dates: who does what by when.
  • Dependencies and risks: what could block progress and the escalation route.
  • Review point: when the decision will be revisited.

Label a proposal as a proposal and a decision as a decision. That simple distinction prevents people from treating an early idea as a commitment.

Choose the channel for the message

Use asynchronous writing for status, context, routine approvals, and records that people may need later. Choose a live conversation when the issue is ambiguous, emotionally charged, rapidly changing, or likely to produce a nuanced disagreement. Follow the conversation with a short written record so absent colleagues receive the same information.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Design updates for scanning

Start with status, then list changes, blockers, requests, and next dates. Put the decision or question near the top. A reliable format is more valuable than elaborate prose because teammates learn where to look.

Build trust through predictable follow-through

Trust in a distributed team is built through repeated evidence: promises are realistic, commitments are visible, and problems are raised early. Gallup’s remote-team guidance emphasizes trust, expectations, communication, and development; these are operating practices, not slogans.

Make commitments you can keep

State the deliverable and date, then renegotiate promptly when conditions change. A message such as “The dependency moved, so I cannot meet Friday; I can deliver the tested portion Friday and the integration on Tuesday” protects credibility better than silence.

Explain constraints without oversharing

People need enough context to make sound choices, not a minute-by-minute account of your day. Explain the constraint, its effect, and the available options. This helps colleagues plan without turning personal availability into a performance metric.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Share information fairly

When a decision is made in a small call, publish the result and invite questions from those who were not present. Watch for a two-tier system in which co-located colleagues receive earlier context, informal coaching, or better access to decision-makers. Fair access does not require identical schedules; it requires equivalent opportunity to understand and contribute.

Facilitate inclusive remote meetings

A meeting is a leadership practice session. Its design determines who can influence the outcome.

  1. State the purpose. Say whether the meeting is for information, discussion, a decision, or problem-solving.
  2. Send context early. Provide the relevant document, decision criteria, and preparation request.
  3. Open with the outcome and constraints. Participants should know what must be true when the meeting ends.
  4. Balance participation. Invite people who have not spoken, use chat or a shared document, and avoid rewarding the fastest speaker.
  5. Test disagreement. Ask what assumption could be wrong and what evidence would change the recommendation.
  6. Confirm the decision. Restate the choice, owner, due date, and unresolved risk.
  7. Publish the record. Send notes promptly, including questions that need follow-up.

Do not force every issue into a call. A well-designed asynchronous discussion may give quieter contributors more time and produce a better record.

Practice shared leadership and technology facilitation

Research on virtual leadership treats technology use and shared leadership as part of the remote context, not as optional accessories. A 2023 review in the Annual Review of Organizational Psychology and Organizational Behavior identifies facilitating technology use as a particularly relevant leadership function in virtual settings. Its abstract also reports that four traditional leadership functions have stronger effects on follower need satisfaction virtually, but it does not enumerate those four functions; they should not be guessed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

In practice, technology facilitation means making the work system usable: choosing a channel, setting permissions, providing an accessible document, recording decisions, and checking that participants can contribute. It is not about mastering every feature.

Shared leadership means distributing useful responsibility rather than becoming the only person who schedules, decides, and explains. Rotate meeting facilitation, ask a subject-matter expert to own a risk review, and let the person closest to a dependency propose the next step. Keep accountability clear while allowing leadership to move to the person with the relevant knowledge.

Newman and Ford’s 2021 Organizational Dynamics article frames virtual leadership around explaining the new reality, building and maintaining trust, improving leadership communication, encouraging shared leadership, and periodically auditing alignment with organizational culture and mission. They write: “All these steps start with the realization that managing a team is going to be different when the members are dispersed, and new leadership strategies, communication routines and tools are required.” Treat these steps as practical guidance from the COVID-19 transition context, not proof that one universal routine works everywhere.

Schedule career and development conversations

Informal development often happened in an office corridor or after a meeting. Remote work removes those accidental openings. Gallup puts the issue plainly: “Development conversations do not happen organically in remote settings. Managers must schedule and sustain them.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

If you are an individual contributor

Request a recurring conversation with your manager. Bring the capability you want to build, the work that could provide practice, evidence of your current performance, and the support you need. Ask which future responsibilities require that capability and what would demonstrate readiness.

If you manage people

Put development conversations on the calendar separately from status meetings when possible. Discuss strengths, a next stretch assignment, feedback received, career interests, and barriers such as unequal access to information or high-visibility work. Record agreed actions and revisit them.

Use mentors and coaches correctly

A mentor can offer perspective, examples, and introductions; a coach can help you examine choices and practice a conversation. Neither replaces responsibility for delivering the stretch assignment. Share a specific situation and question instead of asking for general career advice.

Decide whether formal learning will help

A course can provide vocabulary, structure, and a cohort, but it is not a prerequisite for leadership practice. The sources name HBS Online’s Leadership Principles course and Gallup’s Gallup Manager Program as structured possibilities. Their current terms and availability should be checked before enrollment.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Option Audience indicated by the source What to check before enrolling Best fit
HBS Online Leadership Principles Individual learners seeking a course Current syllabus, schedule, applied exercises, feedback or coaching access, price, time commitment, and geographic accessibility A person who wants a defined learning sequence alongside a real work project
Gallup Manager Program Organizations and managers Current delivery model, eligibility, facilitator support, employer pricing, cohort requirements, and how practice is connected to workplace goals A manager or employer seeking a structured program for a team

Compare any program by the amount of applied practice, quality of feedback, access to coaching, time and cost, and whether you can use the learning immediately. Do not buy a course to avoid asking for responsibility or feedback; formal learning is most useful when attached to a live leadership challenge.

A practical 30-day remote leadership plan

Days 1–7: Define and arrange practice

  1. Choose one behavior, such as decision clarity or meeting facilitation.
  2. Ask your manager or project owner for a bounded stretch assignment.
  3. Agree on outcome, authority, support, success evidence, and review date.
  4. Choose a feedback partner and define what they will observe.

Days 8–21: Practice in visible, useful ways

  1. Send agendas and decision context before relevant meetings.
  2. Facilitate at least one discussion or own one handoff.
  3. Publish owners, dates, dependencies, and decisions asynchronously.
  4. Ask for feedback while the event is still fresh.
  5. Write a short reflection after a meaningful meeting or decision: what happened, what helped, what confused people, and what you will change.

Days 22–30: Review evidence and choose the next test

  1. Collect concrete signals: fewer clarification cycles, faster handoffs, a decision reached on time, or useful collaborator feedback.
  2. Discuss the evidence with your manager, mentor, or peer.
  3. Keep one behavior, stop one ineffective habit, and select one harder situation for the next cycle.
  4. Schedule the next development conversation rather than leaving it open-ended.

This is a practical synthesis of applied experience, feedback, and reflection; it is not a protocol validated as an experiment by the cited sources.

Troubleshoot common remote-development problems

“I am doing the work, but nobody sees it.”

Make outcomes legible, not activity louder. Publish a decision record, risk update, or handoff result. Ask your manager which evidence matters for the next responsibility, then provide that evidence at an agreed cadence.

“I keep getting responsibility without authority.”

Return to the stretch-assignment agreement. Name the decision you need to make, the approval that is blocking it, and the deadline. Ask for explicit authority or a named approver with a response time.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Feedback is vague or arrives months later.”

Request one behavior, one example, and one adjustment. Set a date immediately after the next relevant event. If your manager cannot observe the work, ask a collaborator who can.

“Remote meetings are quiet.”

Send the question in advance, offer asynchronous input, state whose perspective is needed, and allow a pause before calling on people. Quiet does not prove agreement; ask what concerns or assumptions remain.

“I am excluded from informal decisions.”

Describe the impact in terms of work: delayed context, duplicated effort, or unequal access to development. Propose a remedy such as publishing decisions, rotating attendance, or creating an open briefing. Escalate persistent inequity through the organization’s normal management or people-support channel.

“I am exhausted from trying to be visible.”

Stop treating rapid replies and constant presence as leadership measures. Agree on response expectations, protect focused work, and report progress through predictable updates. Strong leadership improves coordination; it does not require permanent availability.

How to tell whether your leadership is improving

Use evidence that reflects outcomes and relationships:

  • People can explain the goal, decision, owner, and next step without a second meeting.
  • Handoffs require less rework or clarification.
  • Risks surface earlier and reach the right decision-maker.
  • Colleagues offer candid input or ask you to lead another responsibility.
  • Your manager can describe the capability you are building and the evidence supporting your next opportunity.
  • You can identify a change you made because of feedback and its effect.

Combine your own notes with observations from collaborators; self-confidence alone is not a reliable measure. Review progress at the end of each assignment and choose the next behavior deliberately.

Frequently asked questions

Can I build leadership skills without managing people?

Yes. Leading a project, improving a process, coaching a colleague, coordinating a handoff, or facilitating a decision develops leadership behaviors without direct reports. Ask for clear scope and authority so the practice is real rather than honorary.

Should every important discussion happen on video?

No. Use live conversation for ambiguity, difficult reactions, and fast-changing issues; use asynchronous writing for context, routine decisions, and records. Match the channel to the message and document the outcome.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do I need a leadership course?

No. Formal learning can add structure, terminology, and a cohort, but deliberate practice and feedback are available without enrollment. If you consider a course, verify its current format, cost, access, and practice opportunities.

How often should I ask for feedback?

Ask whenever you are practicing a defined behavior, especially after a consequential meeting or decision. Agree in advance on what the observer will watch and when feedback will be delivered; that is more useful than a vague annual request.

What if my manager will not provide stretch opportunities?

Propose a small, bounded responsibility connected to an existing team goal and identify a peer or project owner who can sponsor it. Document the outcome and feedback. If access remains unequal, raise the specific development impact through your organization’s established support or escalation process.
