An SEO business case is strongest when it connects proposed work to a measurable business outcome—such as qualified leads, sign-ups, orders or profit—and makes the assumptions behind that connection visible. Build it from a baseline, a transparent conversion-value model, a range of scenarios, costs and an explicit account of what the evidence can and cannot prove.
Start with the business outcome, not traffic
State the customer or commercial problem the work is intended to address, who it affects and what would count as success. A useful outcome might be more qualified leads, new sign-ups, completed orders, borrower growth or revenue. Then explain why search is a plausible way to reach people with the relevant need.

Keep the proposed work separate from the outcome hypothesis. For example, fixing crawling problems is work; making important pages easier for search engines to discover is a proposed mechanism; more qualified organic visits and resulting sign-ups are outcomes to measure. This distinction makes it possible to test the business case rather than treating implementation as proof of value.

The story reports a threefold increase in organic search traffic in a program involving SEO, content marketing and paid-search context; it does not establish that SEO alone caused the increase. Treat it as an example of how to frame a decision, not a forecast for another business.

Build the case from a baseline
Record the current performance of the pages, audience and outcomes relevant to the proposal. Depending on the business, that may include organic visits, qualified leads, sign-ups, orders, conversion rate and revenue or profit from those outcomes. State the measurement period and data source, and note any important gaps—for example, if analytics cannot reliably connect a lead to a later sale.
Search Console can help identify search visibility and technical issues; downstream analytics or business records are needed to understand what happens after a visit. Google’s Saramin case describes using Search Console while diagnosing crawling issues, then connecting later traffic growth with sign-ups and conversion. A visibility or traffic baseline alone does not establish customer value.
Estimate what a conversion is worth
Choose a value that matches the decision. Revenue per conversion is not the same as profit contribution: costs and margins matter when assessing whether an investment is worthwhile. For a lead-generation business, Google Ads Help illustrates a simple short-term model:
Rank #2
Short-term profit value per lead = average deal revenue × profit margin × lead-to-deal rate
In Google’s illustrative example—not an observed company result—a $3,000 average deal, 45% profit margin and 20% lead-to-deal rate produce a short-term value of $270 per lead. Use your own figures where possible, define how each was calculated and make clear whether “profit margin” means gross margin or another measure used by your organization.
For transactions that lead to repeat purchases or subscriptions, lifetime customer value may be more relevant than the first transaction alone. Include repeat business or referrals only when you have a defensible basis for estimating them. Label assumptions clearly; do not present a modeled customer value as recorded revenue.
Rank #3
Google notes that value can be difficult to estimate when deal sizes vary, customers buy repeatedly, subscriptions are involved or inventory limits sales. When precise inputs are unavailable, show a conservative estimate or a defensible range rather than hiding uncertainty in a single number. The valuation examples in Google Ads Help’s guide to estimating conversion value concern advertising; they can inform an SEO model, but the inputs should be adapted transparently to the business and decision.

Show scenarios, costs and the time horizon
A single ROI figure can conceal the assumptions that matter most. Present conservative, central and upside scenarios when traffic, conversion rate or customer value is uncertain. Keep the major inputs visible so a decision-maker can challenge them individually.
| Input | What to state |
|---|---|
| Organic opportunity | The traffic or visibility assumption, its source and the period considered |
| Conversion rate | The baseline and scenario assumptions, plus the definition of a conversion |
| Value per conversion | Revenue or profit contribution, calculation method and any repeat-value assumptions |
| Costs | Implementation, content, technical and ongoing operating costs included |
| Evaluation window | The period used to compare expected outcomes with costs |
Calculate expected value using the scenario’s assumptions, then compare it with the costs included for the same evaluation window. Be explicit about which costs are one-time and which recur. There is no universal SEO payback period or ROI benchmark established by the sources cited here; a credible case should use the organization’s costs, data and decision horizon rather than borrowing an unsupported industry number.

Separate observed attribution from incremental impact
Analytics can show that a conversion followed an organic search visit or assign a portion of credit to a channel. That is attribution: a way to describe observed customer journeys. It does not by itself show that SEO caused the conversion or that the customer would not have converted through another route.
Google’s explanation of attribution and lift measurement distinguishes credit assignment across observed conversion paths from randomized controlled experiments intended to estimate incremental impact. That page addresses advertising measurement, not an SEO-specific experimental design. The broader distinction still matters: if the investment decision requires evidence that SEO created additional outcomes, attribution alone is not enough. Consider whether an appropriate experimental or quasi-experimental approach is feasible, and be clear about what it can establish.

For a more practical account of what happened, report observed results alongside the measurement method and any limitations. Do not label an attributed result “incremental” unless the evidence supports that conclusion.

Use case studies as context, not forecasts
Google Search Central’s Saramin SEO case study, published April 8, 2020, reports that Saramin spent a year identifying and fixing crawling issues after verifying its site in Search Console in 2015. Google reports a 15% increase in organic traffic after that initial work. After additional SEO changes, traffic during the September 2019 peak hiring season was double the prior year; the case also reports a 93% increase in new sign-ups and a 9% increase in conversion. These are historical, company-specific results reported by Google, not independent causal estimates or typical expected outcomes.
The useful lesson for a business case is to look beyond traffic volume and examine customer quality and downstream outcomes. Saramin’s reported sign-up and conversion changes accompanied its traffic gains, but another organization should model its own audience, baseline, conversion path and economics.
Make the decision and learning plan explicit
Conclude the case with a decision that can be approved and evaluated: the investment requested, the work it funds, the outcomes it is intended to influence and the review point. If uncertainty is substantial, propose a staged investment with a clear decision gate rather than implying certainty the evidence does not provide.
- Identify leading indicators, such as whether important pages become discoverable or relevant organic visits change.
- Identify lagging business outcomes, such as qualified leads, sign-ups, orders or profit contribution.
- Assign ownership for measurement and state when results will be reviewed.
- Specify which assumptions will be updated when actual conversion, deal or customer-value data becomes available.
This structure lets decision-makers judge both the commercial upside and the strength of the evidence, while preserving a plan to learn where the initial estimate is uncertain.
