An SAP exit plan is a controlled business transition, not a single migration weekend. Define the target and scope first, map every process and interface that depends on the legacy ERP, choose a transition pattern that fits your data and redesign goals, rehearse migration and reconciliation in production-like systems, and cut over with explicit owners, fallback criteria, and a funded period of legacy support.

This guide uses “SAP exit” primarily to mean leaving a legacy SAP ERP environment for SAP S/4HANA or another SAP offering. Leaving SAP entirely requires a target-specific design for the replacement ERP, integrations, data model, contracts, and regulatory retention rules; the same planning disciplines still apply, but the technical work cannot be assumed from an SAP-to-SAP move.

What an SAP exit plan must protect

The ERP is rarely an isolated application. Finance closes, purchasing, sales order fulfillment, manufacturing, payroll interfaces, tax reporting, warehouses, banks, customer portals, analytics, and identity services may all depend on it. A transition that technically succeeds but interrupts one of those flows is still an operational failure.

Set measurable protection objectives before selecting technology. Examples include completing the month-end close, accepting customer orders, paying suppliers, issuing compliant invoices, running production, and meeting payroll on the first business day after cutover. For each objective, document the business owner, acceptance evidence, an approved manual workaround, and the point at which the old system may stop accepting production work.

Define the exit in one sentence

Record the destination, legal entities, business processes, countries, SAP products, deadline drivers, and intended end state. “Move to S/4HANA” is incomplete if one company code, warehouse, HR integration, or reporting platform remains on the old environment. If the destination is not yet selected, compare candidates against the same process, data, integration, testing, and retention criteria rather than treating the SAP route as universal.

Create a dependency baseline

Build a catalog with an accountable owner for every item below:

  • Finance, controlling, procurement, order management, inventory, manufacturing, maintenance, projects, and human-resources processes.
  • Company codes, plants, sales organizations, purchasing organizations, ledgers, tax registrations, and fiscal calendars.
  • Interfaces to banks, tax authorities, logistics providers, suppliers, customers, payroll, identity systems, data warehouses, planning tools, and shop-floor systems.
  • Custom code, enhancements, forms, workflows, reports, batch jobs, file transfers, certificates, service accounts, and scheduled variants.
  • Downstream consumers that read SAP data directly, including spreadsheets, robotic automations, extracts, and undocumented operational databases.
  • Legal, audit, privacy, tax, and records-retention obligations for each jurisdiction.

Classify each dependency as required on day one, required later, replaced, retired, or unknown. Unknown dependencies are cutover risks until an owner proves otherwise.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choose a transition pattern deliberately

Three patterns are commonly considered for an SAP-to-SAP transformation. SAP publishes detailed characteristics for system conversion and selective data transition; a greenfield implementation is a redesign route, but its cost, duration, and risk cannot be ranked universally without the actual landscape.

Pattern What changes Operational shape Best fit when Principal burden
System conversion An existing ERP is technically converted, with most business processes carried forward. A concentrated go-live coordinates the database migration, software update, data conversion, configuration, and surrounding interfaces. Process continuity is more important than broad redesign and the current data model remains usable. Readiness, interface redirection, custom-code remediation, and reconciliation are concentrated around one event.
Selective data transition Chosen data and organizational scope are migrated with individual transformations. Scope may be moved by company code, in a big-bang cutover, or with functionality described by SAP as near-zero downtime. The business needs a clean scope, phased deployment, or selective historical and organizational treatment. Selection rules, data relationships, testing combinations, and reconciliation require additional design.
Greenfield implementation Processes and configuration are redesigned rather than largely carried forward. Rollout can be staged, but each wave creates its own data, integration, training, and cutover work. Standardization and process redesign justify changing the operating model. Requirements, change management, migration mapping, and business adoption are extensive; no universal cost or duration advantage is established.

When system conversion is appropriate

Conversion minimizes intentional process change, but “minimal change” does not mean low risk. The technical conversion still coordinates systems and interfaces at go-live. Freeze periods, interface queues, user authorization changes, custom-code remediation, and business validation can all affect operations. Use this pattern only when the existing process design, organizational structure, and data quality can support the target release.

When selective data transition is appropriate

Selective transition allows a defined scope to move while other scope remains or is treated separately. Staging by company code can reduce the blast radius, but only if shared services, ledgers, master data, integrations, and cross-company document flows are designed for the intermediate state. SAP notes that selection rules and testing can add effort. A label such as “near-zero downtime” describes an approach, not a promise that users, interfaces, or business processes will experience no impact.

When greenfield is justified

Choose redesign when the business is willing to standardize processes, retire obsolete customizations, and retrain users. Keep the decision evidence-based: compare process changes, data scope, historical reporting, integration replacement, rollout sequence, test burden, and legacy retention. Do not assume that a new configuration removes the need to reconcile balances, open commitments, legal documents, or external reports.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Decide what data moves, closes, or remains available

Do not start with a single “migrate everything” requirement. Create an object-by-object disposition that business, data, audit, and legal owners approve.

Disposition Use it for Required evidence
Migrate Master data, balances, and open transactions supported by the target release and migration object. Mapping, quality checks, reconciliation, and business sign-off.
Close in the source Open documents that cannot or should not be transferred. Document closure, cancellation, accounting treatment, and customer or supplier communication.
Retain read-only Historical lookup and audit access when transactional migration is not supported. Access controls, search capability, retention period, and evidence that records are complete.
Archive Records whose retention and retrieval requirements are met by an approved archive. Legal, tax, privacy, and audit approval for the jurisdiction.
Reconstruct Reports or balances recreated in the target from approved source data. Transformation logic, control totals, and repeatable reporting evidence.
Leave behind temporarily Scope that remains operational during a phased rollout. Interface ownership, security patching, support funding, and a dated retirement decision.

Know the initial migration-cockpit boundary

SAP migration-cockpit guidance describes an initial scope that includes master data, open transactional data, and balances. Historical transactional data is not migrated through that scope. Exact support depends on the target product, release, migration object, and project design, so validate every object in the chosen release rather than relying on a generic list.

Process open documents before transfer

Open documents need treatment in the source system before migration. Examples include partially delivered sales orders and partially open purchase orders. Decide whether each document will be completed, cancelled, recreated, or otherwise handled under the target design. Capture the business and accounting effect; simply exporting an open-document table does not preserve its operational meaning.

Separate retention from migration

Migration is not a retention policy. Confirm tax, audit, privacy, employment, contractual, and industry requirements with qualified owners in every relevant jurisdiction. Specify how a former user will retrieve an invoice, purchase order, journal, approval trail, or document relationship after the old production system is shut down. Include the cost of licenses, infrastructure, security, backups, and support for any period in which the legacy environment remains accessible.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Build governance around business continuity

A migration office should have authority to stop a rehearsal or cutover when acceptance criteria are not met. Technical project status alone is insufficient.

Minimum accountable roles

  • Executive sponsor: resolves scope conflicts, funds dual running, and approves risk acceptance.
  • Business process owners: define acceptance tests and approve operational workarounds.
  • Data owners: approve mappings, quality thresholds, and reconciliation results.
  • Integration lead: inventories interfaces, queues, certificates, schedules, and endpoint changes.
  • Security and compliance leads: validate roles, segregation of duties, privacy, audit access, and evidence retention.
  • Cutover manager: maintains the minute-by-minute runbook, dependencies, go/no-go gates, and escalation path.
  • Service and support lead: staffs hypercare, incident triage, vendor escalation, and legacy operations.

Set acceptance gates

Write entry and exit criteria for design, mock migration, integration testing, user acceptance, dress rehearsal, go-live, and stabilization. A useful gate requires evidence rather than confidence: reconciled control totals, passed critical business scenarios, tested interfaces, approved roles, trained users, validated backups, and a documented fallback decision.

Rehearse migration before production

SAP recommends creating migration projects in development and test systems, using a test system that resembles production, refining the project from test results, and running a simulation before the production migration. Treat rehearsal as measurement, not a demonstration.

  1. Prepare a production-like copy or representative dataset. Include realistic volumes, organizational units, master-data quality, interfaces, custom objects, and peak-period schedules. Mask sensitive data where required.
  2. Create the migration project. Select migration objects, define mappings and selection rules, assign owners, and record exclusions with reasons.
  3. Run a mock extraction and load. Capture start and finish times, throughput, failures, manual interventions, rejected records, and dependency waits.
  4. Run business scenarios end to end. Test procure-to-pay, order-to-cash, record-to-report, plan-to-produce, inventory movements, payroll feeds, tax outputs, and critical reports—not just individual transactions.
  5. Reconcile. Compare record counts, general-ledger balances, subledgers, open-item totals, inventory quantities and values, document links, tax amounts, and interface acknowledgements. Investigate every difference.
  6. Simulate the final cutover. Include source transaction stop, extraction, migration, interface redirection, user provisioning, smoke tests, business sign-off, and the fallback decision. Transfer only instances that meet the simulation criteria.
  7. Repeat after fixes. Re-run whenever selection rules, mappings, custom code, interfaces, infrastructure, or cutover timing changes. Keep the measured duration for capacity and staffing decisions.

Plan for freeze and double maintenance

SAP documentation notes that some master data may require a freeze period or double maintenance during cutover. Define who may change customers, suppliers, materials, prices, bills of material, routings, employees, and bank details during the window. Use one controlled change log, identify the system of record, and assign a reconciler for every item entered twice. Publish the freeze start, emergency-change approval, release conditions, and method for resolving discrepancies.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Design a cutover that the business can execute

The cutover plan should be a dependency-ordered runbook with a named person, expected duration, evidence, and abort condition for every task.

Recommended cutover sequence

  1. Announce the operational window. Tell employees, customers, suppliers, carriers, banks, and support teams what will be unavailable, when, and how urgent work will be handled.
  2. Quiesce source activity. Stop scheduled jobs and interfaces in a controlled order, complete or park in-flight transactions, and record queue depths.
  3. Take protected backups. Verify restore procedures and preserve source logs, extracts, and control totals.
  4. Extract and validate. Check file completeness, timestamps, counts, checksums, and selection criteria before loading.
  5. Load and convert. Monitor migration objects, errors, retries, and elapsed time against the rehearsal baseline.
  6. Redirect integrations. Change endpoints, credentials, certificates, schedules, and message-routing rules; test both successful and rejected messages.
  7. Provision and validate users. Apply roles, segregation-of-duties controls, printers, forms, workflows, and service accounts.
  8. Run smoke tests. Execute a short set of high-value transactions and confirm outputs in connected systems.
  9. Reconcile and obtain sign-off. Business owners compare agreed control totals and complete critical scenarios before release.
  10. Release in waves if approved. Open work by site, company code, or process only when its dependencies and support coverage are ready.

Make rollback a decision, not a slogan

Define the latest safe rollback point before cutover. A fallback may be impossible after external systems accept new identifiers, accounting documents, inventory movements, or customer confirmations. State which failures require stopping, who has authority, how transactions are contained, and how users and partners are notified. If rollback is not technically feasible, use a controlled recovery plan with temporary manual processing and a reconciliation queue.

Use downtime honestly

Separate technical unavailability from business impact. A system may be online while interfaces are paused, users are restricted, master data is frozen, or orders require manual entry. Publish these conditions and measure them during rehearsals. Do not convert a vendor description of near-zero downtime into a guarantee of zero disruption.

  • Use a single incident queue with severity definitions, response targets, and an executive escalation path.
  • Keep process owners available during business hours and critical batch windows.
  • Monitor interfaces, failed jobs, queues, document creation, posting errors, tax outputs, and reconciliation dashboards.
  • Run daily defect triage that distinguishes data correction, configuration, training, integration, and source-system issues.
  • Freeze nonessential changes until the agreed stabilization criteria are met.
  • Retain the legacy support team while unresolved processes, audits, or read-only access depend on the old environment.

Measure stabilization

Exit hypercare only after critical scenarios pass repeatedly, reconciliations are current, high-severity defects are closed or formally accepted, support ownership is transferred, and the business completes at least the first relevant operational cycles. Record lessons and update standard operating procedures before reducing coverage.

Plan legacy retirement as a separate workstream

Turning off the old ERP is a business and records decision, not merely an infrastructure task. Set a retirement date only after the target has replaced production processes, required history is retrievable, interfaces and jobs are retired, users no longer depend on undocumented extracts, and auditors approve the evidence path.

Retirement checklist

  • Confirm legal, tax, audit, privacy, and contractual retention requirements.
  • Export or preserve approved records, metadata, audit trails, document relationships, and control totals.
  • Provide role-based read-only access or an archive search service where required.
  • Revoke obsolete accounts, certificates, network routes, scheduled jobs, and service credentials.
  • Terminate or renegotiate infrastructure, licenses, hosting, backup, and support contracts only after retention approval.
  • Document the owner, cost, recovery procedure, and end date for any remaining legacy service.
  • Obtain sign-off from finance, operations, security, legal, records management, and internal audit.

Use SAP dates as planning constraints, not promises

SAP’s published strategy states mainstream maintenance for SAP Business Suite 7 core applications through the end of 2027, with optional extended maintenance through the end of 2030. A 2025 SAP announcement described a time-bound ERP private-edition transition option for 2031–2033 and prerequisites including an eligible move to SAP ERP private edition on SAP HANA before the end of 2030.

These are SAP statements about published maintenance and transition offerings. Product coverage, contract terms, release eligibility, geography, and customer qualification must be confirmed directly for your agreement. Treat the dates as inputs to a decision calendar: allow time for assessment, procurement, design, rehearsals, business freezes, and a stabilization period rather than scheduling go-live at the deadline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How to compare plans without inventing a universal winner

Score each candidate transition against the same evidence. A weighted decision record is more useful than a generic ranking.

Decision axis Questions to answer
Continuity versus redesign Which processes must remain familiar, and which problems justify redesign?
Data scope Which master data, balances, open items, history, and document relationships move?
Cutover shape Can dependencies support waves by company code, site, or process, or is one coordinated event safer?
Integration and custom code Which interfaces, enhancements, reports, forms, jobs, and automations require replacement or remediation?
Testing and reconciliation How many selection rules, cycles, scenarios, control totals, and business sign-offs are required?
Operational workarounds What can continue manually, for how long, with what control and staffing?
Legacy obligations What must remain searchable, for how long, at what recurring cost?
People and adoption Which roles, procedures, training, and support coverage change?

Document assumptions, evidence, unresolved risks, and the person who can approve each trade-off. No independent statistic establishes a typical SAP migration duration, success rate, or guaranteed downtime level; your rehearsals and landscape measurements should supply those estimates.

A practical 90-day planning sequence

Days 1–30: establish facts

  • Confirm destination candidates, deadline drivers, scope boundaries, and executive outcomes.
  • Complete the process, interface, custom-code, data, report, job, and retention inventories.
  • Assign owners and define continuity acceptance criteria.
  • Identify open documents, historical reporting needs, shared master data, and cross-company dependencies.

Days 31–60: design and test the plan

  • Select the transition pattern and create the disposition for each data object.
  • Define mappings, selection rules, freeze controls, reconciliation totals, and interface changes.
  • Build a production-like test environment and run the first mock migration.
  • Estimate cutover duration, staffing, manual workarounds, hypercare coverage, and legacy-support cost from observed results.

Days 61–90: prove readiness

  • Run an integrated rehearsal with realistic volumes and business scenarios.
  • Close or redesign failed migration objects and reconcile every material difference.
  • Finalize the cutover runbook, communication plan, go/no-go gates, and fallback criteria.
  • Obtain business, security, compliance, and executive approval—or move the date before the deadline forces an unsafe decision.

Common failure modes and the corrective action

“The technical migration passed, so we are ready.”

A technical load does not prove that invoices post, orders flow, production consumes materials, or reports balance. Add end-to-end business scenarios and owner sign-off to the release gate.

“We will migrate history later.”

Historical transactions may not be supported by the initial migration scope. Decide early whether history will be retained read-only, archived, reconstructed, or handled through another approved method.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Open documents can be copied as they are.”

Partially delivered sales orders and partially open purchase orders may require completion, cancellation, or recreation in the source. Give each document class an approved treatment and reconciliation owner.

“A phased move automatically reduces risk.”

Phasing can reduce the scope of each event, but shared ledgers, master data, interfaces, and cross-company flows can make an intermediate landscape harder to operate. Prove the interim architecture in rehearsal.

“The old system can be switched off at go-live.”

Audits, unresolved transactions, lookups, and retention obligations often require continued access. Fund and secure legacy support until the approved retirement criteria are met.
