Build a seasonal sales calendar from your own demand history, not from a generic list of holidays. Choose the products, markets, channels, and business goal it covers; compare equivalent retail periods; record past promotions so their effects are not confused with ordinary seasonality; and place inventory and campaign milestones beside the promotion dates. Review results against a baseline and update the calendar as conditions change.
1. Define the scope and the goal
Decide which products or categories, markets, sales channels, and planning period belong in the calendar. A plan for one country or channel may not fit another: audiences observe different events, and a promotion that matters to one category may be irrelevant to another.

Choose a business outcome the team can measure reliably. That might be sales, margin, product availability, or lower markdown exposure. State the measure and the period you will use to evaluate it; there is no universal target that suits every retailer.
2. Map the demand moments that matter to your audience
Start with recurring seasonal patterns in your own sales, then add relevant events. Google groups seasonal occasions into cultural events, such as Easter, Thanksgiving, Christmas, and Lunar New Year; commercial events, such as Black Friday, Mother’s Day, and Prime Day; and ad hoc events, such as tournaments or elections. Use customer and market context to choose which belong in your calendar, rather than assuming every event will create demand for every business. Google suggests exploring additional opportunities with Google Trends or similar tools. Google Ad Manager Help’s seasonality guidance defines seasonality as “any predictable fluctuation or pattern that occurs during the same weeks each year.”

Mark events with dates that move from year to year, as well as those on fixed dates. A calendar that simply copies last year’s event dates can misalign promotions with the actual occasion.
3. Make historical periods comparable
Before using historical sales to set expectations, compare like with like: equivalent weeks, weekdays, holidays, and retail periods. Calendar months are not automatically comparable across years, particularly when holidays shift or a business’s fiscal calendar differs from the standard calendar.
The NRF 4-5-4 calendar is a voluntary retail guide that arranges months in a repeating four-week, five-week, four-week pattern to help align holidays and the number of weekends in comparable periods. NRF says 52 retail weeks contain 364 days, with a 53rd week added periodically—approximately every five to six years. Its page identifies FY12, FY17, and FY23 as recent 53-week years and describes a restatement approach for year-on-year comparisons. Use the calendar your organization already relies on for finance and operations if it differs; the NRF method is not a universal requirement. See NRF’s 4-5-4 calendar and 53-week guidance.

4. Separate baseline demand from promotion effects
A seasonal peak can coincide with a discount, advertising, weather, or another event. If those factors are not recorded, it becomes difficult to tell whether the sales pattern is likely to recur without the promotion. Oracle notes that promotions, non-regular holidays, and other causal events can affect forecast accuracy; shifting events such as back-to-school periods can also complicate a standard seasonal profile. Oracle’s demand forecasting documentation explains these forecasting challenges.

Keep a consistent record for each past and planned campaign. Deloitte describes compiling promotion history by product, timing, offer, promotion type, and channel, then estimating historical lift by comparing a product’s baseline demand for a week with its actual sales in that week. A practical calendar record can also include the market, event, campaign start and end dates, discount or offer, inventory notes, and actual outcome. Deloitte’s revenue growth management guidance discusses unified promotion records and baseline-versus-actual comparisons.
5. Put operational readiness on the same calendar
A promotion date is only useful if the product and the team can support it. Show relevant dependencies alongside each campaign so owners can spot conflicts before launch.

Frequent late changes can alter forecasts. Deloitte recommends collaborative planning across suppliers, distributors, sales, and marketing. Treat new point-of-sale information or other current signals as reasons to review a plan, not as a reason to leave an outdated calendar untouched.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errors6. Add local signals when they affect your category
Weather belongs in the plan only when it materially changes demand for the products or markets you serve. For example, a weather-sensitive category may benefit from comparing local sales and weather across multiple years while accounting for trend, seasonality, price, and promotions. NRF’s WeatherIQ FAQ describes this kind of analysis and its potential uses in forecasting, replenishment, campaign analysis, and planning or allocation. Read NRF’s WeatherIQ FAQ. This is an example for relevant categories, not a requirement for every business.

7. Review outcomes and carry the learning forward
During the season, monitor the measure you chose at the outset and revisit the plan when evidence changes—for example, when availability, event timing, or a local demand signal shifts. Afterward, compare actual results with the forecast or baseline, record what changed, and use the findings to revise next cycle’s event choices, offer assumptions, and readiness milestones. Google recommends tracking site performance and audience engagement; Deloitte’s baseline-versus-actual method provides a way to review promotion outcomes.
Historical examples can help explain why event timing deserves attention, but they are not targets for a new campaign. Google Ad Manager Help reported a 663% sales increase on Black Friday in 2018 compared with an ordinary day, without identifying the underlying retailer or dataset on the cited page. It also reported that Google Search queries for “Black Friday” grew twice as much in Central and Western Europe in 2017, and described Alibaba’s $25 billion in Singles’ Day sales in one day in 2018. These are historical, event-specific figures—not forecasts for a particular retailer or current demand expectations. See Google’s seasonality guidance for its examples.
