How to Build a Hackathon Project in 24 Hours: A Practical Team Workflow

Build one complete, demonstrable user journey before you chase extra features. In a 24-hour hackathon, the winning workflow is usually a disciplined sequence: verify the event rules, define a single outcome, assign bounded ownership, integrate a thin vertical slice early, reserve time for testing and submission, and rehearse a demo that shows the product rather than merely describing it.

Start with the event rules, not the idea

A clever concept can become unusable if it violates the event’s requirements. Before choosing a stack or dividing tasks, copy the official start time, end time, submission deadline, team-size limit, code-publication rule, framework restrictions, AI-disclosure policy, judging criteria and required submission fields into a shared document. Treat the event page and organizer messages as authoritative; Major League Hacking (MLH) notes that its standard rules are used at member events but that individual organizers can adopt different rules.

Ask an organizer or mentor to resolve anything ambiguous. MLH’s organizer guidance recommends making the start and end times, framework expectations, AI policy and submission process explicit. A 24-hour plan is only useful when its final boundary matches the local deadline, including any required judging or upload window.

Rule checks to complete before committing

  • Work window: Confirm when building may begin and when changes must stop. Some events define a narrower coding period inside a longer event.
  • Team rules: Check the permitted number of people and whether everyone must register, participate and be credited.
  • Code and links: Determine whether the repository must be public, whether a deployed URL is required, and which links must be placed in the submission form.
  • Technology: Verify allowed frameworks, APIs, hardware, datasets and external services.
  • AI use: Read the event’s disclosure language. MLH’s standard rules permit AI assistance with transparency, but a local event may ask for specific tools, prompts or acknowledgements.
  • Judging: Write down the actual scoring dimensions and any presentation limit. Do not assume another event’s rubric applies.

Choose one outcome a judge can see

Turn the idea into one sentence: For [specific user], our project enables [specific action], demonstrated by [observable result]. For example, “For volunteer coordinators, the app turns a sign-up spreadsheet into an assigned shift plan, demonstrated by creating and exporting one filled schedule.” The sentence is a scope boundary, not a marketing slogan.

Define the “must-work” path as the shortest sequence that proves that outcome. List the input, the transformation and the visible result. Everything else is optional until this path runs from a clean start. MLH’s standard judging criteria include completion and design, and its rules encourage teams to demonstrate what they built even when the hack is incomplete. A narrow, working journey gives judges something concrete to evaluate.

Separate required work from attractive extras

  • Must work: The smallest end-to-end flow that proves the sentence.
  • Useful polish: Error messages, loading states, readable copy and one or two visual improvements that make the flow understandable.
  • Stretch: Integrations, automation, additional user types, analytics or edge cases that can be removed without breaking the demonstration.

Put a time limit or a clear exit condition on every stretch item. If an extra threatens the must-work path, defer it immediately. A project that reliably completes one job is easier to explain and safer to submit than a broad product with several broken screens.

Divide work so every teammate contributes

Assign ownership by outcome and interface, not by vague labels such as “frontend” or “backend.” MLH’s standard rules state: “All team members should actively participate in the event.” The roles below are a practical way to make that participation visible while allowing overlap.

Interface and user flow

Own the screens, interaction states, copy and the visible success result. This person should use the project as a first-time user and record the exact clicks required for the demo.

Core logic and data

Own the main transformation: validation, scoring, matching, generation or other behavior that makes the project more than a static mock-up. Define sample inputs and predictable outputs early so other work can proceed.

Integration and deployment

Own environment variables, API connections, build scripts, hosting and the path from a clean checkout to a running project. This role should create a fallback using local or sample data if an unfamiliar service becomes a blocker.

Submission and demo

Own the repository README, required credits, screenshots or video if requested, submission fields and the spoken walkthrough. This teammate still contributes code or testing; the role is not a license to wait until the final hour.

Write each responsibility as a deliverable with an owner and a checkpoint: “return a valid result for the sample input,” “publish a preview URL,” or “complete the first demo rehearsal.” Keep dependencies visible in the shared document. Roles may overlap, but every handoff needs an agreed input, output and time to integrate.

Use a dependency-first 24-hour plan

The schedule below is an example for a 24-hour event, not an official MLH timetable. Shift the blocks to the actual start and submission times. Prioritize work that unblocks teammates, reduces the risk of demo failure and produces evidence judges can see. If judging begins before the nominal 24-hour mark, move the stabilization and submission blocks earlier.

Relative window Primary objective Exit condition
Hour 0–1 Rules, outcome, must-work path and ownership One-sentence outcome, task board and sample input/output agreed
Hour 1–3 Runnable skeleton and interfaces Project starts; teammates can work against agreed data shapes or endpoints
Hour 3–7 First vertical slice One complete path works with simple styling and sample data
Hour 7–14 Parallel feature work and integration checkpoints High-risk connections are proven; optional work is explicitly ranked
Hour 14–18 Full-path integration Primary journey runs on the intended device or deployment
Hour 18–21 Stabilization and failure handling Clean-start test passes; known failure points have fallbacks
Hour 21–24 Demo, credits and submission Required links and fields are verified and submitted before the deadline

The exact split matters less than the sequence. Do not let the last hours become a first integration attempt.

Build the smallest runnable skeleton first

Create the repository, install the chosen framework, add the start command and place a visible placeholder on the main screen. Define the minimum data contract between interface and logic: field names, accepted values, response shape and error format. If the team cannot agree on that contract, parallel work will create incompatible assumptions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use familiar technology when it reduces setup time, while still obeying the event’s requirements. MLH’s organizer guidance does not mandate a particular stack; it tells organizers to clarify framework and AI-tool policies. Avoid introducing a new language, deployment platform or service solely because it sounds impressive.

Prove risky dependencies early

Before building a polished interface around an external API, hardware device or model, make one real request and inspect the response. Record authentication, rate limits, latency and failure behavior. If the service is unavailable, switch to a local fixture or pre-recorded response that preserves the user journey. Label that limitation honestly in the demo and submission.

Get one vertical slice working before expanding

A vertical slice crosses the entire system: user input, core logic, persistence or service call, and visible output. It can be ugly and use sample data, but it must be executable. Once it works, the team has a reference path for integration and a fallback demonstration if later features fail.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

What to test in the first slice

  • Can a new user identify the first action without verbal explanation?
  • Does valid sample input produce the promised result?
  • Does invalid or missing input produce a useful message rather than a blank screen?
  • Can the result be reset or repeated without restarting the entire project?
  • Does the path run in the environment you expect to show to judges?

Capture a short screen recording or screenshots only if the event requests them; otherwise keep the live path as the primary evidence. The recording can serve as an emergency fallback, but it should not replace a working demonstration when live demos are expected.

Integrate continuously and cut scope deliberately

After the vertical slice, work in short integration cycles. Merge one coherent change, run the primary path, then start the next change. A teammate should be able to pull the current version and run it without undocumented local steps.

At each checkpoint, ask three questions:

  1. Does this change improve the one-sentence outcome?
  2. What can now break the demo?
  3. Is the remaining time better spent reducing that risk or adding visible value?

When the answer to the third question is unclear, choose reliability. Remove secondary screens, complex settings and unproven integrations before sacrificing the core path. Keep a written “cut list” so a deferred feature does not keep consuming attention.

Use mentors and organizers as unblockers

Ask for help when a rule, API, hardware dependency or judging requirement is unclear. MLH’s standard rules encourage teams to use support from organizers, volunteers, sponsors and one another. A ten-minute clarification can prevent hours spent building an ineligible feature or an impossible submission.

Reserve a real stabilization period

Stop feature work early enough to run the whole project from a clean start. Test the deployed or demo device, not only the developer’s local machine. Check the network assumption, browser permissions, authentication state, seeded data and any physical setup.

Clean-start test

  1. Clone or open the version that will be submitted.
  2. Follow the documented install and run commands on a fresh environment, or open the final deployment URL in a private browser window.
  3. Use the exact sample data and account state planned for the demo.
  4. Complete the must-work path without developer tools or hidden manual edits.
  5. Repeat after refreshing or restarting the app.

Write down the two or three most likely failures and their recovery steps. Examples include switching to fixture data, using a second device, restarting a service or showing a pre-recorded result while explaining the limitation. Do not conceal a fallback as if it were live functionality.

Design a demo that shows the project

MLH’s standard rules say, “You are strongly encouraged to present a demo of what you have built,” and add that “Pitches and presentations are discouraged.” That guidance favors a product walkthrough over a slide-heavy claim. The local event may use a different format or time limit, so follow its instructions first.

A concise demonstration sequence

  1. Need: State the user and the problem in one or two sentences.
  2. Action: Enter a prepared but realistic input and narrate only the decision the user is making.
  3. Result: Show the output that proves the outcome.
  4. Build: Point out the technical choice that made the result possible.
  5. Learning: Explain one assumption that changed and what the team learned.
  6. Limits: Identify unfinished work or known constraints without derailing the flow.

Keep the demo deterministic. Prepare data that loads quickly, avoid live typing that can introduce mistakes, and know how to recover if a request times out. Every teammate should be able to explain their contribution and the handoff between components.

Map the build to likely judging dimensions

For MLH digital-event rules and the MLH categories at in-person events described in its standard rules, the named dimensions are technology, design, completion and learning, weighted equally. Other events can use different rubrics; use this table only as a planning lens when it matches the local rules.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Dimension Evidence to prepare
Technology A working implementation, a clear explanation of the key technical decision and a reproducible run path
Design An understandable flow, purposeful interface choices and feedback for important states
Completion A demonstrable end-to-end outcome rather than disconnected features
Learning A specific obstacle, experiment or changed assumption and what the team learned from it

Do not claim that these four categories apply universally. Confirm the event’s own rubric and make the demo answer the criteria it actually publishes.

Prepare the repository and submission safely

Use the final stabilization block to verify every required field, link and permission. MLH’s sample organizer rules discuss publicly available code and removing API keys before sharing; your event may require something else, so confirm the actual requirement before changing repository visibility.

Submission checklist

  • Repository or project link opens for a judge without a private account.
  • Deployment URL, test credentials or setup instructions work exactly as described.
  • Secrets, API keys and personal data are removed from code, history where required, logs and screenshots.
  • README states what the project does, how to run it, the team members and any known limitations.
  • Frameworks, external services and AI assistance are credited according to the event’s policy.
  • Required screenshots, video, categories, source links and consent fields are complete.
  • The submission is sent before the official deadline, with confirmation saved.

MLH’s organizer guide recommends clear public links and transparent disclosure. AI assistance is allowed under its standard rules, but transparency is part of compliance: describe what the team created and what tools contributed, using the local event’s requested format.

Common 24-hour failure modes and recoveries

The idea keeps growing

Symptom: New user types, dashboards or integrations appear while the first path is still broken. Recovery: Restate the one-sentence outcome, mark every feature as must-work, useful polish or stretch, and freeze stretch work until the core flow passes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The team works in isolated branches too long

Symptom: Each component looks finished, but interfaces, data shapes or environment settings conflict. Recovery: Stop parallel feature work, integrate the smallest slice, resolve the contract in the running project and resume only after the shared path works.

An external service becomes the project

Symptom: Authentication, quotas or undocumented responses consume the schedule. Recovery: Time-box investigation, ask an organizer or mentor, then switch to a fixture or simpler service if the dependency threatens the demo.

Polish hides missing behavior

Symptom: The interface looks finished but cannot produce the promised result. Recovery: Remove visual work temporarily and implement the input-to-output path. Add only polish that improves comprehension or prevents a visible error.

The submission is treated as an afterthought

Symptom: The code is private, links require the creator’s login, credits are missing or the form closes before upload. Recovery: Assign submission ownership at kickoff, check permissions during the middle checkpoint and perform the final checklist before the last hour.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The presentation becomes a pitch

Symptom: The team describes a future product instead of showing the current one. Recovery: Rehearse the shortest working path, show the result first, then explain the implementation and learning. MLH explicitly discourages relying on pitches and encourages a demo, while the local event’s format remains controlling.

What the 24-hour constraint can and cannot tell you

A one-day workflow is a planning device, not a guarantee of completion or a productivity benchmark. MLH describes member events as lasting 24–48 hours, but that program context does not mean every hackathon has that duration. Its organizer guide also suggests teams of “1-4 people” and says, “We see hackers have the most success with teams of a maximum size of 4.” That is an experience-based organizer recommendation, not a quantified study proving that four is optimal.

MLH’s introductory organizer material reports more than 65,000 developers, designers and makers at more than 200 official MLH hackathons each semester; that scale describes the community, not the probability that a particular team will finish a project in 24 hours. No reliable completion rate or optimal team-size statistic is established by the cited guidance, so plan around your team’s skills, the event rules and the risk of the chosen dependencies.

Final decision framework before the deadline

When time is running out, rank every remaining task by three factors:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Dependency: Does another teammate or the demo path wait for it?
  2. Risk: Could its failure prevent the project from starting, producing a result or being submitted?
  3. Judge-visible value: Will completing it make the promised outcome clearer or more credible?

Do the highest-dependency, highest-risk work first. Then stabilize the must-work path, remove anything that can fail publicly, and spend the remaining time on judge-visible clarity. Submit the state the rules permit, with honest credits and limitations. The objective is not to claim that every idea became a finished product; it is to give judges a working, understandable result and a truthful account of what the team built and learned.
