Clarify what the business needs to grow, how success will be measured, where the biggest constraint may be, and what evidence would justify acting. By day 30, aim to have shared priorities, a candid view of data quality, and a small, ranked set of decisions for the next quarter.
What your first month should accomplish
A growth leader arrives with responsibility for outcomes, but may not yet have a clear mandate, trustworthy measurements, or agreement across marketing, product, sales, finance, and customer teams. The first month is a chance to establish those foundations before making changes that are hard to evaluate or reverse.
As an Amazon Associate I earn from qualifying purchases.
Use the month to answer five questions:
- What outcome matters most? For example, the company may care about qualified pipeline, activation, recurring revenue, retention, or contribution margin. These are not interchangeable goals.
- Which customers and parts of the journey are in scope? Growth work might include acquisition, onboarding, conversion, retention, expansion, or more than one of them.
- What can the current evidence establish? A dashboard is not automatically a reliable account of performance. Definitions, event coverage, attribution assumptions, and source-system discrepancies all matter.
- What appears to constrain sustainable growth? Possible constraints include insufficient demand, weak conversion, poor-fit customers, activation friction, retention problems, limited team capacity, or unreliable measurement.
- Which decisions are yours to make? A recommendation that requires approval, budget, or another team’s work needs a clear path to a decision.
Robbie Jack, founder of GrowthMarketer, puts the balance succinctly: “A serious operator should create momentum in the first month, but not by changing everything at once.” Treat the plan below as a practical sequence, not a proven universal formula. Practitioner guidance supports the diagnostic approach, but does not establish that one calendar improves growth outcomes for every company.
Set expectations before you start diagnosing
Begin with your manager and executive sponsor. Ask for a candid discussion of why the role exists now, what the company expects from it, and what a useful first quarter would look like. If the answer is only a broad aspiration such as “grow faster,” help translate it into a decision the organization can make and measure.

Agree on the mandate and boundaries
Write down the answers to these questions, then confirm them with the people who can resolve disagreements:
- Which business outcome is primary for the next quarter? Which measures are supporting indicators rather than alternate definitions of success?
- Which markets, customer segments, products, channels, or journey stages fall within your remit?
- What budget can you allocate or change, and what spending requires approval?
- Which changes can you make directly? Which require product, sales, finance, legal, or executive approval?
- Who decides when teams disagree about priorities, measurement, or ownership?
- What existing commitments, customer obligations, contracts, or time-sensitive risks constrain changes?
Clarify how success will be judged at day 30. A strong first-month outcome might be an agreed operating brief and a short list of well-framed decisions—not a predetermined revenue increase. This distinction prevents the team from mistaking visible activity for progress.
Learn the business economics
Ask how the company earns and retains revenue, what it promises customers, how customers buy, and what makes an acquired customer valuable. Understand the assumptions behind acquisition and retention decisions, including any margin or contribution logic leadership uses. Do not assume that lower acquisition cost, more leads, or higher conversion at one stage necessarily means healthier growth; quality and economics elsewhere in the journey may change the interpretation.

Schedule conversations across the organization
Meet the people who shape or observe the customer journey: marketing, product, sales, finance, analytics, customer success or support, and relevant operations partners. Ask each person what customers value, where people get stuck, what they believe is working, what they would change, and which claims need stronger evidence. Ask for examples, not only opinions.
Listen for disagreements about definitions and ownership. For instance, two teams may use the word “conversion” for different events, or disagree about who owns onboarding. Those differences are not side issues: they can make a growth diagnosis unreliable or prevent a proposed fix from being delivered.
A practical 30-day sequence
The day ranges below are a scaffold. Adjust them to the company’s maturity, available people and data, customer journey, urgent risks, and your actual authority. SBI’s CMO diagnostic guidance likewise treats a diagnostic timeline as a sample, with the work shaped by maturity, resources, and go-to-market clarity.

| Timing | Primary work | Useful output |
|---|---|---|
| Days 1–5 | Clarify mandate, economics, stakeholders, and expectations | Written role scope, decision boundaries, and open questions |
| Days 6–10 | Map the journey and audit measurement, campaigns, and commitments | Measurement map, campaign inventory, and evidence-confidence notes |
| Days 11–20 | Compare journey stages and segments; identify and challenge the leading constraint | Constraint diagnosis and ranked decision backlog |
| Days 21–30 | Align on outcomes, cadence, and next decisions; run a bounded test only if ready | Operating brief and agreed next-quarter decision cadence |
Days 1–5: establish context and expectations
Use this period to have the manager and stakeholder conversations, understand the business model and customer promise, and identify existing goals and constraints. Ask leadership which growth assumptions matter most right now. Ask teams what work is already underway and what cannot be interrupted without a deliberate decision.

At the end of this phase, write a brief summary of the mandate and unresolved questions. Confirm it with your manager rather than treating your first interpretation as settled. If there is no agreement on the primary outcome or your authority, make that an explicit leadership decision to resolve; do not silently fill the gap with a metric you happen to have access to.
Days 6–10: audit evidence and systems
Map the customer path from acquisition through the stages that matter to the business, such as activation, conversion, retention, and revenue. Use the company’s actual business model to define those stages. A self-serve product and a sales-led business may need different milestones, and a single generic funnel can obscure meaningful differences.
Inspect how the reported numbers are produced. Review dashboards alongside source systems, event definitions, reporting cadence, attribution assumptions, and known reconciliation problems. For each important metric, record its source, definition, coverage, and confidence limits. A metric with incomplete event coverage or inconsistent definitions may still be useful directionally, but should not be presented as precise evidence.
Inventory current campaigns, channel commitments, budget, and relevant contracts before proposing spend changes. This creates a baseline for understanding what is active and helps avoid treating an existing obligation as a discretionary experiment. SBI’s diagnostic checklist also spans metrics, sales and marketing alignment, demand generation, funnel, talent, budget, customers, competitors, and technology stack; select what fits the company rather than turning the list into an indiscriminate audit.

- Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft
Days 11–20: find and test the leading constraint
Where the data permits, compare volume, conversion, customer quality, and economics across material journey stages and segments. Look for a pattern that can inform a decision, not merely a large number that attracts attention. For example, a stage with a visible drop-off could be a meaningful constraint, or it could reflect a change in tracking, a segment mix shift, or a definition mismatch.
State the leading diagnosis in a way that can be challenged: “We believe X is limiting Y because we observe Z; this explanation would be weaker if we find W.” Include the evidence that supports the diagnosis and what could disprove it. This turns a confident-sounding hunch into a decision-ready hypothesis.
Build a small backlog rather than a long wish list. For each item, record the hypothesis, owner, estimated effort or cost, dependencies, and the evidence or decision rule that would lead the team to continue, change, or stop. Check whether the action is within your authority. If it depends on executive approval or another team’s capacity, identify the decision-maker and bring the dependency forward.

Set a recurring cross-functional review that is designed to make decisions. Agree on who owns each action, how changes will be logged, what evidence will be reviewed, and when leadership will revisit priorities or capital allocation. A review meeting without an owner or a decision to make can easily become another reporting ritual.
Choose one bounded experiment or operational fix only when measurement is adequate and you have authority to act. Define its scope and what result would change the team’s decision before it starts. If a key measurement event is broken, repairing it may be more valuable than launching another campaign. If evidence or authority is insufficient, record what must change before a test is appropriate; restraint is a valid first-month decision.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What to deliver on day 30
Your operating brief should let an executive or partner understand what the company is trying to grow, what is known, what remains uncertain, and which decisions come next. Keep the detail behind it available, but make the brief itself concise enough to guide a discussion.
- Role and decision-rights agreement: the accountable business outcome, scope, approval boundaries, and escalation path.
- Business and economic baseline: customer value and the economic assumptions relevant to acquisition and retention, with uncertain assumptions identified as such.
- Measurement map: source systems, metric definitions, reporting cadence, known discrepancies, and confidence limits.
- Funnel baseline: stage volume, conversion, customer quality, and economics where the available data permits a meaningful view.
- Constraint diagnosis: the leading obstacle to sustainable growth, the evidence supporting it, and what could challenge the explanation.
- Ranked decision backlog: hypotheses, owners, estimated costs or effort, dependencies, and continue/change/stop criteria.
- Operating cadence: recurring cross-functional review, change logging, and leadership decision checkpoints.
- Optional bounded test: a clearly scoped experiment or operational fix only if evidence and decision authority make it appropriate.
Separate observation from interpretation throughout the brief. “The recorded activation rate fell” is an observation only if the event and comparison are reliable; “the onboarding change caused the fall” is a causal explanation that needs stronger support. Labeling that difference helps leaders make responsible decisions without overstating what the baseline proves.
Adapt the plan to the company, not the calendar
The sequence should change when the situation demands it. A company with unclear go-to-market strategy may need more time on customer, sales, and positioning evidence. A team with sparse resources may need to narrow the diagnostic to the decisions it can actually act on. A business with reliable analytics may be able to prioritize hypotheses earlier; one with material tracking gaps may need measurement repair first. Customer commitments or urgent operational risks can also change the order.
Do not judge a new leader by the number of campaigns launched. Campaign count says little about whether the work addressed a meaningful constraint, reached the right customers, or produced evidence the company can use. Judge the first month by whether the team can make better-informed next decisions and understands what remains uncertain.
A 30/60/90-day horizon can connect the first-month diagnosis to later work: learn and assess first, formulate and align on a plan next, then execute selected priorities and move toward ownership. ClickUp and Outstride publish examples of this progression, while Wing’s startup marketing leadership guidance cautions against expecting a new leader to overhaul strategy immediately. These are planning examples, not a mandatory schedule or evidence that every company should move at the same pace. The next phase should follow from the day-30 decisions, available capacity, and the evidence needed to evaluate action.

Quick Recap
Common first-month mistakes to avoid
- Changing several things before setting a baseline. When multiple inputs shift at once, it becomes harder to tell what the resulting evidence means.
- Equating access to a dashboard with measurement quality. Check definitions, coverage, and source reconciliation before treating a reported metric as decision-grade.
- Optimizing a stage in isolation. A higher count or conversion rate at one point in the journey may not mean better customer quality or economics overall.
- Making a diagnosis that cannot be disproved. State what evidence would weaken the explanation, not only what appears to support it.
- Ignoring authority and dependencies. A plan without an approver, owner, or partner capacity is not yet an executable decision.
- Filling the month with interviews but producing no decisions. Listening is useful when it reveals evidence, unresolved questions, or choices the organization needs to make.
- Promising growth by a fixed date without a basis. A first-month plan can improve clarity and decision quality; it cannot guarantee a particular business result.
