Build it with the direct method: start with actual available cash, place each credible receipt and payment in the week it is expected to clear, calculate the closing balance, and revise the remaining 12 weeks whenever actual results differ. The result is a short-term liquidity view—not a profit forecast—that can reveal a cash squeeze early enough to investigate it.
What a 13-week cash flow forecast measures
The model answers one operational question: “How much cash should be available at the end of each of the next 13 weeks?” It follows bank timing rather than accounting recognition. An invoice may count as revenue when issued under accrual accounting, but it belongs in the forecast only in the week the customer is expected to pay. The U.S. Small Business Administration illustrates this timing distinction with a January sale whose cash payment arrives in February (SBA guidance on managing your business).

The basic roll-forward is:
- Closing cash = opening cash + cash receipts − cash payments
- Next week’s opening cash = the prior week’s closing cash
That arithmetic is simple. The work is identifying realistic dates and amounts, making the lines specific enough to investigate, and updating the schedule as facts change. A direct-method model uses collected cash, not sales, invoices, EBITDA, or accounting profit. Hemrock describes the model as using the same underlying information as financial statements—sales, costs of goods sold, operating expenses, investments and financing—but arranging it around cash timing (Hemrock, “How to Build a 13 Week Cashflow Model”).
Why the 13-week horizon is useful
Thirteen weeks is long enough to include several payroll cycles, recurring bills, tax remittances, inventory purchases and debt payments, while remaining close enough that many receipts and obligations can be estimated from current records. The first few weeks may contain near-term commitments; the later weeks are more assumption-driven and should be treated as estimates that will improve as information arrives.

The forecast is an early-warning instrument. A low projected balance tells you where to inspect the assumptions and obligations behind the number. It does not decide whether to borrow, delay a payment, change purchasing, or take another action; those decisions depend on your records, agreements, cash requirements and professional advice.
Choose the spreadsheet structure before entering numbers
Create one column for each consecutive week and label every column with a clear week-ending date. A practical workbook has a forecast sheet plus an actual-versus-forecast area or a separate worksheet that preserves the old estimate for comparison. One rolling-forecast guide uses fourteen columns when the additional column is reserved for week-one actuals; the forecast horizon itself remains 13 future weeks (IMEG Online rolling 13-week forecast guide).
| Section | What to include | Why it matters |
|---|---|---|
| Opening cash | Actual accessible cash at the start of week one | Anchors the entire roll-forward |
| Cash receipts | Customer collections, cash sales and other credible inflows by expected week | Shows when money should reach the bank |
| Cash payments | Payroll, payroll taxes, vendors, inventory, rent, utilities, taxes, debt and other disbursements by expected week | Shows the obligations that consume liquidity |
| Net cash flow | Total receipts minus total payments | Shows the weekly increase or decrease |
| Closing cash | Opening cash plus net cash flow | Becomes the next week’s opening balance |
Keep material categories separate. A single “operating expenses” total can conceal the fact that payroll is due Monday, rent is due Friday and a vendor payment moved to the following week. Detail makes a low balance traceable.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Step 1: Set the 13-week horizon
- Choose a consistent week boundary, such as a specified week-ending day.
- Enter 13 consecutive week-ending dates across the forecast columns.
- Record the date and definition of the opening balance (for example, available bank cash at the start of week one).
- Add rows for opening cash, receipts, payments, net cash flow and closing cash before adding detailed categories.
- If you will compare results, add an actuals column or worksheet without overwriting the original forecast.
Do not mix weekly periods of different lengths or silently move a transaction between weeks. Consistent boundaries are essential when comparing forecast and actual results.
Step 2: Reconcile the opening cash balance
Use the cash that the business can actually access, not an unreconciled accounting figure. Decide which bank accounts are included and how you will treat uncleared deposits, outstanding checks and transfers. Apply that definition consistently every week. Enter the balance and its date so another person can reconcile it to the bank statement or online balance.
If a deposit is recorded in the ledger but will not clear until later, either exclude it from available opening cash and schedule it as a receipt in its expected clearing week, or use another consistent treatment. The important control is avoiding both an inflated opening balance and a second count of the same receipt.
Step 3: Forecast receipts by collection week
Start with customer-level evidence
Review open invoices, promised payment dates, recurring contracts, point-of-sale history and known customer arrangements. List customers or receivable groups when that detail is available, then place the expected amount in the week the cash should arrive. An invoice date is not a collection date. If a customer normally pays 30 days after billing, use the expected clearing week rather than the week revenue was recorded.

Add cash sales and other inflows
Include cash sales, owner contributions, confirmed financing proceeds, refunds and other credible sources only when their timing is supportable. Separate ordinary collections from unusual or one-time inflows so a later reviewer can see which assumptions are repeatable.
Label uncertainty
Near-term receipts supported by a customer confirmation are different from a distant estimate based on a sales target. Add a note, confidence label or assumption field outside the arithmetic rows. Do not treat an estimate as a guaranteed collection. As each week closes, replace the estimate with the actual deposit and revise the remaining customer dates.
Step 4: Forecast payments by payment week
Use the accounts-payable detail, payroll calendar, tax schedule, lease terms, purchase plans and debt agreements. Put each amount in the week it is expected to leave the bank, including known one-off payments. Adapt the categories to the business; a sample layout in the Holdings template includes the following lines (Holdings 13-week cash flow forecast template):
- Employee and contractor payroll
- Payroll taxes and other payroll-related remittances
- Rent or other facility costs
- Inventory or cost-of-goods purchases
- Software and insurance
- Utilities and professional services
- Loan or other debt payments
- Estimated taxes, without assuming a jurisdiction-specific due date unless verified
- Capital purchases
- Travel
- Owner distributions
The sample lines are not a mandatory chart of accounts. Add categories that matter to your business and remove irrelevant ones. Keep a payment separate when its timing or size could change the decision about the low-cash week.

Step 5: Calculate the weekly roll-forward
For every week, calculate total receipts and total disbursements, then apply the same formulas:
- Net cash flow = total receipts − total disbursements.
- Closing cash = opening cash + net cash flow.
- Next week’s opening cash = current week’s closing cash.
In a spreadsheet, the closing-cash formula in each column should reference that column’s opening cash and net cash flow. The opening-cash cell in the next column should reference the preceding closing-cash cell. Add a check row that flags a missing opening balance, a negative closing balance or a total that does not equal the visible detail rows.
Review the model for double counting. A customer deposit should not appear both in opening cash and week-one receipts; a loan payment should not be included in both debt service and a broad “other payments” line.

Step 6: Locate and investigate the low week
Scan the closing-cash row for the lowest projected balance and for any week in which the business may not meet an obligation. Then trace that week back to its receipts and payments.
Recommended Free Tools
- Which customer collections are assumed, and what evidence supports their dates?
- Which payments are fixed, contractually due or movable?
- Is a payroll, tax, rent, inventory or debt item missing or placed in the wrong week?
- Does the opening balance include cash that is restricted, held in another account or not yet cleared?
- Is the low point caused by one unusual item or by a recurring structural shortfall?
Test the assumptions rather than simply changing the low number. A later-week collection may move, while a scheduled payroll run may be comparatively certain. Record the reason for each material change so the next update reflects what actually happened.
Worked illustration of the math
The following figures are illustrative only. Suppose week one begins with $25,000 available. Expected receipts are $12,000 and expected payments are $18,500:
| Week | Opening cash | Receipts | Payments | Net cash flow | Closing cash |
|---|---|---|---|---|---|
| 1 | $25,000 | $12,000 | $18,500 | −$6,500 | $18,500 |
| 2 | $18,500 | — | — | — | — |
Week two must begin at $18,500, regardless of whether the accounting books show a different profit or revenue figure. Replace the dashes with week-two receipts and payments; the same sequence continues through week thirteen. In your live sheet, use “0” for a confirmed zero and leave a cell blank only when your spreadsheet design clearly distinguishes “not entered” from “none expected.”
Step 7: Compare actuals and roll the forecast forward
When a week closes, enter the actual deposits and payments, retain the original forecast, and calculate the variance. Note material differences—such as a customer paying late, a vendor invoice arriving early or payroll changing—then use those facts to revise the remaining weeks.

- Recheck the low projected balance and all obligations after the update.
The rolling guide notes that a two-week update cycle can also suit some businesses, but the cadence should match how quickly collections, payments and risks change (IMEG Online rolling forecast guide). The farther a week is from the present, the more likely its assumptions are to change; rolling the horizon prevents an old estimate from becoming a forgotten promise.

Separate actuals from estimates
Color, columns, labels or separate worksheets can distinguish completed bank activity from forecast amounts. Never overwrite the old forecast; otherwise you lose the information needed to understand recurring variance.
Check completeness every update
- All relevant bank accounts are included.
- Customer collections are dated by expected receipt, not invoice date.
- Payroll, payroll taxes, vendors, inventory, rent, utilities, taxes and debt are reviewed.
- One-time capital purchases, travel and owner distributions are included when planned.
- Every closing balance links to the next opening balance.
- No transaction appears in two categories.
Common mistakes and how to correct them
Using sales or profit as cash
Symptom: the forecast shows healthy revenue but the bank balance still falls. Correction: replace accrual revenue with the amount expected to be collected in each week and document the collection assumption.
Putting every receipt in the invoice week
Symptom: cash appears earlier than it can clear. Correction: use customer terms, payment history and confirmed dates to move the receipt to its expected bank week.
Hiding payments in one total
Symptom: the low week cannot be explained or challenged. Correction: split material payroll, vendor, inventory, rent, tax, debt and one-off lines so the timing can be investigated.
Best Value
Failing to carry closing cash forward
Symptom: each week appears to start with the same balance or an unexplained number. Correction: link every week’s opening cash to the preceding closing-cash formula.
Overwriting the previous forecast
Symptom: you cannot tell whether a miss came from timing, amount or a missing item. Correction: preserve the prior forecast, enter actuals separately and record variances.
Treating week thirteen as certain
Symptom: distant receipts are defended as guaranteed while near-term obligations are overlooked. Correction: label later estimates, revisit them at each roll and use the newest customer and vendor information.
Quick wins for a faster PC:

Symptom: management notices the cash problem only when a payment is due. Correction: investigate the assumptions and obligations behind the low week as soon as it appears, then obtain appropriate business-specific advice before making financing or payment decisions.
When to involve an accountant or bookkeeper
You can build the schedule yourself when the business has reliable bank, receivable, payable and payroll records. Consider outside help when transactions are complex, reconciliations are behind, several entities or accounts are involved, or the forecast will support a consequential financing or operating decision.
The SBA explains that a business can consider a CPA, bookkeeper or online accounting service for help. It characterizes CPA advice as generally more tailored and higher cost, while bookkeeping focuses on basic day-to-day work at lower cost (SBA business-management guidance). The choice does not transfer responsibility for validating the cash assumptions: management still needs to confirm expected receipts, payment commitments and the definition of available cash.
How this forecast fits with longer-term planning
A 13-week schedule is a short-term liquidity tool, not a replacement for a business plan or annual budget. SBA business-plan guidance calls for longer financial projections and says the first year should be more specific, typically quarterly or monthly (SBA planning guidance). Use those longer projections for strategic planning, but continue to use weekly cash dates when deciding whether the business can meet near-term obligations.
