A useful audit records the meeting’s purpose, cadence, duration, attendance, preparation, follow-up, decisions and perceived value; measures the calendar before and after; and repeats the review each quarter.
Why a meeting audit is worth doing
Recurring meetings consume capacity even when nobody is actively presenting. A 30-minute meeting with eight attendees removes four person-hours from the week, before preparation, context switching and follow-up are counted. When the series repeats, a small design flaw becomes a permanent operating cost.

Atlassian reports that 78% of workers find it hard to get their work done on top of attending meetings, while 51% of knowledge workers say meeting overload makes them work overtime at least a few days a week. Those survey results are not a forecast for every team, but they show why a calendar-level review is more useful than telling individuals to “manage time” better. See the Atlassian Team Playbook meeting-audit guide.
The objective is not to eliminate live collaboration. An effective meeting brings a deliberately selected group together for a specific purpose and produces a tangible result such as a decision, plan, ideas to pursue or shared understanding. The audit protects that kind of time by removing meetings that do not need simultaneous attendance.

Set the scope and collect a complete inventory
Start with one team, department or function and a defined review period, normally the current quarter. Include every repeating series and every large-team meeting, not only events owned by the team manager. A meeting that appears optional may still create pressure to attend, so record it rather than relying on calendar labels.
What to include
- Weekly, fortnightly, monthly and quarterly recurring series.
- One-to-ones, stand-ups, planning, reviews, retrospectives and office hours.
- All-hands, steering groups and cross-functional forums involving a large share of the team.
- Recurring ad hoc blocks that have become a habit, such as a daily “quick sync.”
- Meetings hosted by another group when your team is expected to attend.
Materials and participants
Bring calendar data, a shared whiteboard or spreadsheet, a timer and a collaboration space for the working session. Invite the people who own or regularly attend the series, not just managers. An inventory assembled from a single person’s memory will miss informal obligations and understate preparation time.
Inventory fields
| Field | What to record |
|---|---|
| Series and owner | Calendar name, organizer and accountable decision owner. |
| Purpose | The job the meeting is supposed to perform, written as an outcome. |
| Cadence and duration | How often it runs and the scheduled minutes. |
| Attendance | Required, optional and typical attendees; note substitutes. |
| Preparation | Reading, data entry or updates expected before the call. |
| Follow-up | Minutes, tasks, approvals and time needed afterward. |
| Outputs | Decisions, plans, problem resolution, information or connection. |
| Value and effort | Participant ratings using the three-point method below. |
| Async potential | Whether the work can be completed with written updates, a decision page, comments or recorded video. |
Rate each meeting consistently
Use a short, private survey before the workshop so senior voices do not anchor everyone else. Asana’s 2022 meeting-audit model rates effort and value on three-point scales: 1 means low, 2 medium and 3 high. Its playbook is available at Asana’s Work Innovation Lab meeting playbook.
Value questions
- Does this meeting advance work faster than an asynchronous update or discussion?
- Is its purpose and agenda clear before people join?
- Does each attendee make a unique contribution, make a decision or receive information they cannot obtain another way?
- Is the cadence appropriate for how quickly the underlying work changes?
- What tangible result was produced in the last two or three sessions?
Effort questions
- How many minutes does the event occupy, including recurring overruns?
- How much preparation and follow-up does each participant perform?
- How many people attend, and how many are present only because attendance is expected?
- Does the time displace focused work, customer work or required rest?
Calculate a simple series score by averaging the value ratings and the effort ratings. A low-value, high-effort series is an immediate intervention candidate. A high-value, high-effort series may be worth keeping but redesigning. Record comments as evidence rather than treating the average as a verdict: a single unresolved decision or compliance obligation can matter more than a low score.
Check for tangible outputs
Review the last three meetings and list what actually changed afterward. “We discussed the project” is not an output. “Approved the launch date,” “assigned an owner for the migration” or “resolved the incident” is. If the output cannot be named, ask whether the meeting is functioning as a habit rather than a work mechanism.
Choose the right intervention
Do not make cancellation the only remedy. In Asana’s 2022 analysis, outright cancellation produced only 30% of time savings; 70% came from other changes. Use the least disruptive change that fixes the underlying problem.

| Signal | Intervention | Design it this way |
|---|---|---|
| No current purpose or output | Cancel | Remove the series, notify invitees and provide a contact or document for exceptional issues. |
| Status updates dominate | Replace with async updates | Use a standard template, owner, deadline and location; reserve live time for blockers and decisions. |
| Useful discussion but too many attendees | Delegate or split attendance | Keep decision-makers and contributors; appoint one representative to relay outcomes. |
| Useful topic, slow-changing work | Reduce cadence | Move weekly to fortnightly or monthly only when the work produces enough change between sessions. |
| Agenda fits in less time | Shorten | Reduce the calendar block, set a hard stop and send pre-reading early. |
| Several purposes compete | Restructure | Separate information, decision and problem-solving sections, each with an owner and time limit. |
| Live interaction is essential but access is uneven | Hybridize | Share materials beforehand, document decisions during the session and provide an async path for absent people. |
Replace status work deliberately
Moving a meeting to chat without changing the work simply creates a noisy channel. Choose a durable format and define its operating rules.

Use a fixed template such as: progress since the last update, next milestone, risks or blockers, decisions needed and owner. Set a submission deadline and identify who must respond. Keep the page searchable so a new teammate can reconstruct the history.
Task comments
Put updates beside the task they describe. This preserves context, links evidence to an owner and avoids a second status database. Require a due date for questions that need a response.
Shared decision page
For a decision, state the question, options, recommendation, decision owner, deadline, constraints and final outcome. Record dissent and the date so people know whether an old decision still applies. This reduces the common failure in which a meeting is called simply because nobody knows where a decision belongs.
Asynchronous video
Use a short recording for a visual walkthrough, demonstration or nuanced explanation. Include a written summary, links and the exact response deadline. A recording without a transcript or decision request becomes optional content that people skip.

Run the audit: an exact procedure
- Announce the review. Explain that the goal is to protect focus and improve necessary collaboration, not to penalize meeting owners. Set a date and ask attendees to bring examples of useful and wasteful sessions.
- Export or copy the calendar. Capture series names, recurrence rules, duration and invitees. Mark events that are already cancelled frequently or that routinely run over.
- Complete the worksheet. Add purpose, outputs, preparation, follow-up, attendance and async alternatives for every series.
- Collect ratings. Ask each regular attendee to score value and effort from 1 to 3 and add one sentence explaining the score.
- Cluster by purpose. Label each series as information, decision, problem-solving, planning, coordination or connection. Similar purposes often reveal duplicate meetings.
- Review evidence in a timed workshop. Discuss the lowest-value and highest-effort series first. Use a timer so debate about one calendar event does not consume the entire session.
- Select an intervention and owner. Write the new cadence, duration, attendee list, agenda, async location, decision owner and start date. Give each change one accountable person.
- Publish the replacement process. Link the update template or decision page in the calendar description. State where questions go, when responses are due and how absent stakeholders can catch up.
- Edit the calendar. Cancel obsolete series, change recurrence and duration, remove unnecessary invitees and send a clear note to external participants. Do not leave old events in place “just in case.”
- Review after three to four weeks. Poll attendees, inspect the new records and correct failures. A meeting that was replaced by async work may need a short exception session if decisions are consistently late.
Measure whether the change worked
Capture a baseline for at least two to four representative weeks before changing the calendar. Measure at team and series level so a reduction in one meeting is not hidden by growth elsewhere.
| Metric | Definition | Why it matters |
|---|---|---|
| Meeting count | Number of sessions held in the period. | Shows whether calendar volume changed. |
| Scheduled attendee-hours | Duration multiplied by expected attendees. | Measures capacity reserved, not just events. |
| Actual attendee-hours | Duration multiplied by people who attended. | Captures the cost of real participation. |
| Preparation and follow-up hours | Self-reported or sampled time outside the event. | Prevents a false saving when work merely moved elsewhere. |
| Decision latency | Time from question raised to decision recorded. | Tests whether async replacement slows important work. |
| Output completion | Share of promised decisions or actions completed by the due date. | Tests effectiveness, not just attendance. |
| Focus time | Uninterrupted blocks meeting a team-defined threshold. | Shows whether reclaimed time is usable. |
| Experience rating | Short pulse survey on clarity, energy and usefulness. | Identifies hidden coordination or inclusion problems. |
Estimate cost transparently
Use a consistent compensation assumption rather than presenting an apparent saving as cash released. A practical estimate is:
meeting cost = (attendee-hours + preparation hours + follow-up hours) × loaded hourly cost
Document whether the hourly cost includes salary, benefits and overhead, and apply the same assumption before and after the audit. Savings depend on local calendars, attendance and compensation assumptions. If a team removes 20 weekly hours of scheduled attendee time but replaces them with 15 hours of undocumented async work, the net gain is only five hours.
Use a control period
Compare the four weeks after implementation with the baseline, while noting launches, incidents, holidays or staffing changes. A before-and-after comparison cannot prove that meetings alone caused an output change, but consistent measures across several quarters make the direction more credible. Microsoft documents a recurring-meeting audit implementation through Viva Insights; using it requires the relevant organizational data, query, licensing and Power BI setup.
What the broader evidence suggests
Microsoft’s 2022 analysis found that 60% of Teams meetings lasted under 15 minutes. It also found that ad hoc calls represented 64% of Teams meetings after rising 8% in two years. These figures suggest that reducing recurring series is only part of the job: short, unscheduled calls can refill the time you just recovered. Establish a lightweight rule for ad hoc calls, such as a written question first, a named decision owner and a default end time. Details appear in Microsoft WorkLab’s hybrid-work analysis.

Microsoft Chief Scientist Jaime Teevan describes the design principle clearly: “Because everyone is working at different times and in different places, it’s important to shift as much work as you can to be asynchronous and get really intentional about the use of the synchronous time you have together.” The practical implication is not “never meet”; it is to reserve live time for work that benefits from immediacy, shared attention or rapid conflict resolution.

Apply the framework to common meeting types
Daily stand-up
Keep a live stand-up when the team has tightly coupled work, urgent blockers or frequent reprioritization. Otherwise, collect the three standard updates asynchronously and hold a short exception call only for blockers. The owner should review the written updates before deciding whether a live session is necessary.
Weekly project status
Replace narration of a dashboard with a written status page containing milestones, risks, decisions and owners. Meet only when a risk needs debate, a milestone needs re-planning or stakeholders must make a decision. Do not require every reader of the status page to attend the exception session.
One-to-one
Protect one-to-ones that provide coaching, feedback, sensitive support or career development. For purely transactional updates, use a shared agenda and consider a less frequent cadence. Asana’s 2022 audit found 48% of audited one-to-one meetings were considered not high value, which is a signal to examine the purpose rather than eliminate all manager–employee conversations.
Retrospective
Keep a live retrospective when psychological safety and group sense-making are central. Collect observations asynchronously beforehand, remove duplicate discussion and end with a small number of owned actions. If the team cannot name an action or learning from recent sessions, change the format or cadence.

Common failure modes and fixes
“Optional” meetings still fill the calendar
People attend optional events when the consequences of absence are unclear. State who is required, what will be documented, how decisions are announced and when a substitute may attend. If nobody is required, reconsider whether the event should exist.
Async channels become unreadable
Limit each update to the information needed for a decision or action, use consistent headings and assign a reader who summarizes unresolved items. A single searchable page is usually better than scattered messages.
Decisions stall after cancellation
Assign one decision owner, a response deadline and an escalation path. If the deadline passes, the owner records the default action and schedules a focused meeting only with the people needed to resolve the issue.
Attendance drops but workload does not
Check preparation and follow-up hours. A smaller meeting can still be expensive if the same people write lengthy reports for it. Simplify the required input and remove duplicate documentation.
Time zones or accessibility are ignored
Rotate unavoidable live sessions, provide materials in advance, document decisions during the event and offer an equivalent async route. Measure response time and participation by location rather than assuming a single convenient time is inclusive.
Old habits return
Put the new purpose, cadence and async location in the calendar description, review exceptions monthly and rerun the full audit quarterly. Atlassian recommends a quarterly cycle because calendars refill and old habits return.
Quarterly meeting-audit checklist
- Inventory every recurring and large-team meeting.
- Record purpose, cadence, duration, attendance, preparation, follow-up and outputs.
- Collect independent 1–3 value and effort ratings.
- Identify duplicate purposes and meetings with no tangible result.
- Choose cancel, async replacement, delegation, cadence reduction, shortening or restructuring.
- Define the replacement’s owner, location, deadline and decision process.
- Edit calendar series and notify internal and external participants.
- Capture baseline meeting and output metrics.
- Review results after three to four weeks.
- Repeat the inventory and scoring every quarter.
The practical standard
A reduced-meeting calendar is successful when people can explain why each remaining meeting exists, what preparation is required, who must attend and what result it will produce. Measure reclaimed attendee-hours alongside decision speed, completed actions, focus time and team experience. That combination prevents a superficial calendar cleanup and shows whether the team is actually doing better work.
