How to Audit an Email Campaign in 15 Minutes

To tell whether an email campaign worked, start with the action it was meant to produce, compare results with similar campaigns from your own program, and check delivery signals before blaming the copy. This 15-minute audit gives you a focused way to decide what to investigate or test next.

Minutes 0–2: Define what success meant

Before opening the report, write down three things: who the campaign was for, what you wanted recipients to do, and where they were meant to go. A message intended to drive purchases should be judged differently from one intended to earn registrations or inform existing customers. Without that context, a high or low metric has little meaning.

  • Audience: Which segment or list received the email?
  • Intended action: What should a recipient do after reading it?
  • Destination: Which landing page, form, product page, or other destination supports that action?

Shopify’s 2025 email audit guide treats campaign-level engagement and outcomes as part of assessing the larger email program.

Minutes 2–6: Check outcomes, then engagement

Start with the closest available measure of the intended action. Depending on the campaign, that may be purchases, completed forms, registrations, or another conversion. Then look at clicks to see whether recipients moved toward that action. Opens are a secondary signal, not the verdict.

Compare the campaign with similar sends from your own history: the same kind of audience, campaign purpose, and a consistent time period. Shopify recommends historical performance as the best reference for judging a sender’s results. A generic industry figure may not describe your list, offer, or measurement setup, and no universal open-, click-, or conversion-rate target is established here.

  • Clicks without conversions: Check whether the destination page and conversion tracking match the campaign’s intended action.
  • Weak clicks and weak outcomes: Continue the audit with delivery and list-health signals before deciding the content is the cause.
  • Strong outcomes despite modest opens: Give the downstream result more weight than the open-rate figure.

Why open rates are an unreliable verdict

Google says, “Google doesn’t track open rates,” and says it cannot verify the accuracy of open rates reported by third parties. That is a limit on Google’s ability to verify the measure; it is not proof that every email platform reports opens incorrectly. Treat opens as directional context and interpret them alongside clicks, conversions, and delivery signals. See Google’s Email sender guidelines.

Minutes 6–9: Look for delivery and list-health warnings

Check bounces, unsubscribes, and spam complaints in the campaign report. They answer different questions from clicks and conversions: a campaign can have an appealing offer but still perform poorly if messages do not reach recipients or the list is generating complaints. Shopify’s audit guide includes delivery measures such as bounces and spam complaints among the data to review.

  • Bounces have risen: Investigate address quality and sending practices before rewriting the subject line.
  • Spam complaints have risen: Review audience relevance and how recipients came to receive the message.
  • Delivery indicators look steady: Content or the destination may merit closer attention, but test a specific change rather than assuming a cause.

Minutes 9–12: Check Gmail-specific sender health, if relevant

If Gmail is an important part of your audience, Google Postmaster Tools can add provider-specific context. Its dashboards can show spam reports, authentication status, domain or IP reputation, and delivery errors for mail sent to Gmail users. These signals help investigate Gmail delivery; they do not measure inbox placement across every mailbox provider. Details are in Google’s Postmaster Tools dashboards.

Google advises keeping the spam rate reported in Postmaster Tools below 0.10% and avoiding 0.30% or higher. Those figures are Google’s guidance for its own reporting context, not universal campaign benchmarks. Check the live sender guidelines for current requirements.

Check whether Gmail requirements apply to your sending

Google says all senders sending to personal Gmail accounts must use SPF or DKIM. Senders delivering 5,000 or more messages per day to Gmail accounts must use SPF, DKIM, and DMARC. For direct email, Google also specifies an alignment requirement; marketing and subscribed messages must support one-click unsubscribe and include a clearly visible unsubscribe link in the message body. The 5,000-message threshold applies to Gmail accounts, not total daily sending across providers. Read the current Email sender guidelines and sender guidelines FAQ for the full, current requirements.

Minutes 12–15: Record one finding and one next action

Finish with a short note you can use at the next review. Record the main finding, the likeliest explanation supported by the signals you checked, and one next step to test. Keep the comparison window consistent next time. If you want to learn what caused a change, avoid changing several campaign elements at once.

  1. Finding: State what changed compared with a genuinely similar campaign.
  2. Likely cause: Identify the explanation most consistent with the outcome and delivery data, without presenting a guess as proven.
  3. Next test: Choose one adjustment or investigation, then review its result against the same kind of campaign and time period.

For Gmail-specific policy updates, Google’s FAQ says enforcement on non-compliant traffic was ramping up starting in November 2025 and may involve temporary or permanent rejections. That is Google’s stated timeline, not a claim that every sender has been rejected; consult the live FAQ for current status.
