How to assess your financial runway after a layoff

Your financial runway is the number of months your household can keep paying essential bills after a layoff. Estimate it from cash you can use now, confirmed after-tax payments and essential expenses—not from your former salary or a single savings balance.

Build a dated cash-flow plan: inventory accessible resources, map bills and benefit changes, subtract dependable net income from essential outflow, and revisit the result whenever a payment, premium or eligibility decision changes. The estimate is a planning tool, not a promise about how long unemployment or a job search will last.

What a runway estimate measures

A runway calculation answers a practical question: if no replacement job income arrives yet, how long can available household resources cover the bills that cannot safely be skipped?

Use this planning equation:

Monthly essential gap = essential monthly outflow − dependable monthly net income

Estimated runway in months = usable liquid resources ÷ monthly essential gap

“Usable liquid resources” means money the household can actually access for bills, such as checking and savings balances, plus confirmed inflows that will arrive on known dates. “Dependable income” means money you have a reasonable basis to expect, shown after likely tax withholding or tax payments. Do not count an unemployment claim, a severance discussion or a possible new job as cash already received.

If dependable income meets or exceeds essential outflow, the monthly gap is zero or negative; your immediate problem is timing and uncertainty rather than a simple depletion countdown. If the gap is positive, the quotient gives a starting estimate. Subtract one-time bills and account for their due dates before treating the result as a forecast.

This is an editorial cash-flow calculation synthesized from Consumer Financial Protection Bureau guidance, not a government-prescribed formula. Neither the CFPB nor the other agencies cited here establishes a universal number of months that every household should have.

Step 1: Inventory money you can use

Start with accessible cash

Record current balances in checking, savings and other accounts that can be used without selling an asset or waiting for a long approval process. Use the amount available for household bills, not the highest balance shown on a statement if part of it is already committed to rent, a tax payment or another near-term obligation.

  • Write down each account, its current available balance and the date checked.
  • Identify cash held by a spouse or other household contributor if it is genuinely available for shared essentials.
  • Separate an amount reserved for a known bill from money that can support the runway.
  • Keep a small operating balance so automatic payments do not trigger overdrafts while you reorganize cash flow.

List confirmed severance and leave payments

Read the employer’s written separation information and list each payment separately: severance, final wages, and accumulated vacation or sick pay if your employer pays it. Record the expected arrival date and the amount you expect to receive after withholding. A payment that is discussed but not documented belongs in a scenario, not in the base runway.

Severance and accumulated leave payments are taxable income. A large gross check can therefore provide less spendable cash than its headline amount suggests. If payment timing is uncertain, show the date as a range and use the later date for a conservative plan.

Treat unemployment as an application, not a balance

File promptly in the state where the work was performed and confirm the agency’s requirements. The Consumer Financial Protection Bureau describes unemployment compensation as typically a weekly payment of a few hundred dollars and cautions that “Unemployment rarely replaces all your income.” That broad description is not a personal benefit estimate. Use the amount only after the state confirms eligibility, weekly benefit details and any waiting or certification requirements.

Until approval and a payment schedule are established, keep unemployment out of cash already on hand. You can maintain two versions of the plan—one with the benefit and one without it—to see how much the decision matters.

Do not treat retirement money as ordinary savings

A 401(k) or similar account may be accessible, but it carries tax and long-term consequences. The CFPB says pretax 401(k) withdrawals are taxable and may face an additional 10% tax before age 59½ unless an exception applies. Plan-specific provisions and personal circumstances determine what actually applies, so obtain the distribution rules from the plan administrator before including a withdrawal in a runway calculation.

Show a retirement distribution as a separate, last-resort scenario. Compare its after-tax amount and future effect with the cost of negotiating bills, reducing discretionary spending or using other confirmed resources.

Step 2: Map essential household outflow

Build the core monthly list

Review bank and card statements for the last several months, then list the minimum amount needed to keep the household housed, fed, insured and able to function:

  • Housing: rent or mortgage, property taxes, required fees and basic maintenance.
  • Utilities and communications needed for the household and job search.
  • Food and necessary household supplies.
  • Transportation required for work, interviews, school or medical care.
  • Health, auto, homeowners or renters and other essential insurance premiums.
  • Minimum payments on credit cards, personal loans, student loans and other debts.
  • Childcare, medications and other obligations that cannot be paused without a serious consequence.

Use the amount actually due, including minimum debt payments and current premiums. Do not substitute the former salary, a preferred lifestyle budget or an average from a budgeting app.

Separate reducible and pausable spending

Create a second list for expenses that can be reduced, delayed or canceled. Examples include dining out, entertainment, optional subscriptions, nonessential shopping and accelerated debt payments. The purpose is not to assume every cut is permanent; it is to show how quickly the gap changes if the layoff lasts longer than expected.

Keep essential and discretionary lists separate. Combining them can make a short runway look comfortable or cause you to cut a necessary expense while leaving an avoidable recurring charge untouched.

Add one-time bills and benefit transitions

Monthly averages miss lumpy obligations. Add upcoming insurance premiums, annual fees, deductibles, car repairs, school costs, moving expenses and any final payroll deductions. Put each item on the date it is due and subtract it from available resources before dividing by the monthly gap.

A layoff can also create a coverage transition. Record the date employer-sponsored health insurance ends, the date a replacement can begin and the first premium due under each option. A gap or a first-month premium can materially change the cash needed during the first few weeks.

Create a bill calendar

Put every essential due date, expected income date and automatic withdrawal on one calendar. Mark whether a payment is fixed, variable or negotiable. This exposes timing problems that a monthly total hides—for example, a severance payment arriving after rent is due.

Review automatic debits immediately after the layoff. Pause or move discretionary withdrawals where permitted, and keep enough in the payment account for essential drafts. Avoidable overdraft and late fees consume runway without buying necessities.

Step 3: Convert gross amounts to usable, after-tax cash

Runway depends on spendable cash, not the gross figures on a termination letter or benefit notice. The Internal Revenue Service explains that severance, unemployment compensation and accumulated vacation or sick pay are taxable. Ask the payer what withholding will occur, then consider whether additional withholding or estimated tax payments are needed.

Cash source How to treat it in the plan Questions to verify
Liquid savings and checking Count the amount available after reserving for bills already due. Is the balance unrestricted and accessible now?
Severance Use the expected after-withholding amount and its actual arrival date. Is the payment documented, and will it be paid in one check or several?
Accumulated vacation or sick pay Include only when the employer confirms payment and timing; treat it as taxable. Which leave is payable under the employer’s policy and applicable law?
Unemployment compensation Use after the state confirms eligibility and the payment schedule; do not count a pending claim as cash received. What weekly amount, certification steps and start date apply?
Retirement distribution Model separately using an after-tax amount and any applicable additional tax. What does the plan allow, and would an exception to the additional tax apply?

The IRS advises making sure enough tax is withheld or making estimated tax payments when needed. Keep a tax reserve if withholding appears insufficient; otherwise, a later tax bill can shorten the runway you calculated today.

Step 4: Calculate a dated base case

  1. Choose the starting date. Use the date you are making the plan and list the cash available that day.
  2. Subtract near-term commitments. Reserve rent, mortgage, utilities, insurance, minimum debt payments and known one-time bills due before the next dependable inflow.
  3. Add only confirmed inflows. Enter net severance, leave payments and approved benefits on their expected dates. Keep uncertain amounts in a separate scenario.
  4. Total essential monthly outflow. Use the essential list, including current coverage premiums and minimum obligations.
  5. Subtract dependable net monthly income. The result is the monthly gap that savings must cover.
  6. Divide usable resources by that gap. Then check the calendar to see whether a large bill arrives before the calculated month ends.
  7. Recalculate whenever an input changes. A benefit decision, premium quote, payment delay or new income source changes the estimate.

Illustrative arithmetic

Suppose a household has $18,000 available after reserving bills already due, a documented $6,000 severance payment arriving next week, $1,200 per month of approved after-tax unemployment compensation and $4,000 in essential monthly expenses. The monthly gap is $2,800. If the severance arrives as expected, the resources used for this illustration total $24,000, producing about 8.6 months before accounting for additional one-time bills. This is a hypothetical calculation, not a typical runway or a benefit prediction; your dates, taxes and expenses determine the real result.

If the severance is delayed, remove it from the base case until the payment date is reliable. If a large annual bill is due in month three, subtract it when it occurs rather than smoothing it away. A calendar-based schedule is more dependable than a single division when income and expenses are uneven.

Step 5: Build scenarios and set review triggers

Base scenario

Use only cash on hand, documented payments and benefits the responsible agency has confirmed. This is the number to use for immediate spending decisions.

Conservative scenario

Delay uncertain inflows, use the later end of any payment window and include the highest verified premium among coverage options you could realistically enroll in. This shows how long essentials last if an approval or payment takes longer than hoped.

Adjustment scenario

Model specific actions rather than optimistic assumptions: cancel a discretionary recurring charge, negotiate a lower payment, move to a different coverage option or add verified household income. Record the date each action could take effect and any fee or eligibility condition.

Review the plan at least whenever a bill, benefit, tax withholding decision or insurance premium changes. A weekly check during the first month can catch an automatic withdrawal or delayed payment before it becomes a fee. Keep the previous version so you can see which assumption changed, rather than quietly rewriting the history of the estimate.

Health coverage can change the runway quickly

Employer coverage may end with the job, so compare replacement options before the termination date. The Department of Labor’s Employee Benefits Security Administration and the CFPB identify COBRA continuation, a spouse’s plan, Marketplace coverage and government programs as possible paths. Eligibility, enrollment deadlines, start dates, premiums, networks and out-of-pocket exposure depend on your circumstances.

Option Cost and out-of-pocket check Timing and eligibility check Provider and care check
COBRA continuation The individual generally pays the continuation premium; obtain the actual amount and any administrative charge. Confirm the election window, start date, end date and whether a gap exists. Check whether the existing doctors, hospitals and prescriptions remain covered.
Spouse’s employer plan Verify the added employee premium, deductible and out-of-pocket exposure. Ask the plan administrator about the qualifying event and enrollment deadline. Confirm network access and whether ongoing treatment is covered.
Marketplace plan Compare the full premium, any available financial assistance and expected out-of-pocket costs. Check the special-enrollment deadline, effective date and continuity from the old plan. Compare networks, formularies and coverage needs.
Government program Determine the program’s premium and cost-sharing rules for your household. Verify state-specific eligibility, application processing and coverage start date. Confirm participating providers and services.

Put the first premium and deductible exposure into the runway calendar. A plan that looks cheaper each month can still require more cash when care is needed, while a higher premium may reduce uncertainty for a household with regular treatment. Do not assume coverage is continuous until the insurer or program confirms the effective date in writing.

Act before a shortfall becomes a missed payment

File for unemployment promptly

Submit the claim to the state where the work was performed and complete required certifications. Keep confirmation numbers, requests for documents and payment dates with the cash-flow plan. If the agency later changes the benefit decision, update both the base and conservative scenarios.

Call lenders and billers before the due date

Contact mortgage servicers, landlords, utilities, card issuers and other creditors as soon as a shortfall appears. Ask whether they offer a time extension, an affordable repayment arrangement, fee relief or a change to the payment date. Get any agreement, interest effect and expiration date in writing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not wait until an automatic debit fails. Review which payments are essential, which can be paused lawfully and which account will fund each draft. A negotiated arrangement is easier to manage when you can show the dates and amounts in your calendar.

Protect the emergency reserve

The CFPB describes an emergency fund as a way to handle financial shocks without relying on credit or loans. During a layoff, preserve liquid cash for housing, food, utilities, insurance, transportation, medical needs and minimum obligations. Avoid using a credit line to make the runway appear longer; debt payments then become a new essential expense.

Think carefully before using retirement funds

Retirement money can prevent an immediate missed payment, but it may create taxable income, an additional tax and a permanent reduction in future savings. For a pretax 401(k), the CFPB notes that withdrawals are taxable and may incur an additional 10% tax before age 59½ unless an exception applies.

Before requesting a distribution:

  • Ask the plan administrator which withdrawal, loan or rollover choices are available after separation.
  • Estimate the net amount after withholding and any tax that may still be due.
  • Check whether a special exception could apply to your age and circumstances; do not assume one does.
  • Compare the distribution with the cost of a negotiated bill arrangement and with the conservative runway scenario.
  • Record the decision and tax reserve separately so retirement money is not mistaken for ordinary monthly income.

Plan-specific rules control. A distribution that is technically available is not automatically the least expensive way to cover a temporary gap.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A simple worksheet you can maintain for free

A spreadsheet, paper worksheet or bill calendar is sufficient. The CFPB recommends worksheets and a bill calendar; a paid notebook or app is optional, not necessary. Use one row for each item and include:

  • Account or bill name.
  • Amount available or due.
  • Expected date.
  • Tax status or withholding assumption.
  • Essential, reducible or pausable category.
  • Confirmation source, such as an employer notice, state agency decision, insurer or lender.
  • Next review date.

At the bottom, show starting usable cash, each dated inflow, each dated outflow, the remaining balance and the monthly essential gap. This running balance reveals a cash crunch even when the average monthly calculation looks adequate.

Common errors that make runway look longer than it is

  • Using the former salary. Salary is not the same as cash available after a layoff, taxes and benefit changes.
  • Counting a pending benefit. A claim, promise or estimate is not a deposit. Add it only when eligibility and timing are confirmed.
  • Using gross severance. Taxable severance and leave payments may produce a smaller net check.
  • Ignoring coverage changes. A new premium, deductible or gap can be a major near-term outflow.
  • Averaging away large bills. Annual insurance, repairs and deductibles arrive on dates, not in equal monthly portions.
  • Forgetting automatic payments. Unnoticed drafts can cause overdrafts or consume money reserved for essentials.
  • Treating retirement as a free reserve. Taxes, possible additional tax and lost future growth make it a distinct decision.
  • Waiting to contact creditors. Lenders and billers can only discuss options before or after a missed payment according to their policies; calling early gives you more time to document choices.

What the estimate cannot tell you

A runway calculation cannot predict when a new job will begin, whether a state agency will approve a claim, what an insurer will charge your household or how long a particular tax process will take. The sources used for this guidance do not establish a typical runway, a universal unemployment duration or a standard months-of-savings target.

Verify state unemployment rules, health-plan terms, retirement-plan provisions, creditor arrangements and tax treatment with the responsible agency, insurer, plan administrator, lender and tax authority. Keep the estimate dated and update it when any of those facts changes.
