Sometimes, but never by assumption. A brewery can keep producing during parts of a heat-pump retrofit when the project is staged around live utilities, a proven backup heat path is retained, and each tie-in has an engineered isolation plan. No published case establishes a universal, zero-shutdown installation for every brewery. The clearest example of work completed while production continued is a refrigeration retrofit, not a heat-pump installation. For a specific site, a process-load survey, utility tie-in review and detailed commissioning/outage sequence are the only reliable way to make a continuity claim.
Define what “without shutting down” means
Before asking whether the heat pump can be installed while the brewery operates, agree on the continuity level required. “No shutdown” may mean uninterrupted output from every line, or it may allow a short isolation of one utility while another line runs from stored or backup capacity.

| Continuity level | What it requires | Typical decision implication |
|---|---|---|
| Full production throughout | Every production-critical heating, cooling, electrical and control function remains available during construction and cutover. | Usually requires parallel connections, temporary utilities, thermal storage or redundant plant. The feasibility study must prove each utility path, not just the heat-pump skid. |
| Partial production | One brewing line or a defined batch schedule can run while another area is isolated. | Batch scheduling and line-by-line tie-ins can make this practical, provided product, hygiene and utility limits are documented. |
| Utility outage with no product loss | A planned isolation is allowed, but stored heat, a backup boiler or another source carries the process. | Often the most realistic target for a retrofit. The outage duration still has to be calculated for the actual plant. |
| Planned production stop | The brewery accepts a defined outage for a high-risk tie-in or commissioning step. | May be the lowest-risk and lowest-cost construction route when no independent utility path exists. |
Put the chosen definition in the project brief. Otherwise, a contractor may describe a retrofit as “operational” even though a brewing line, refrigeration loop or steam-dependent process was unavailable for a period.

Breweries commonly need cooling and heating at the same facility. A heat pump can capture heat that refrigeration or fermentation cooling would otherwise reject and raise it to a useful process temperature. Danfoss industrial heat-pump manager Ivan Rangelov describes the arrangement as connecting refrigeration waste heat to the heating system instead of rejecting it to ambient air: Typically, food and beverage industries have both cooling and heating needs at the same facility. Cooling demand is often met with refrigeration, and instead of rejecting the waste heat from the refrigeration system into the ambient air, you connect it to your heating system and reuse it in your heat processes.

The engineering challenge is the temperature lift and timing. A source may be available at a relatively low temperature while wort boiling, hot-water production or another operation needs much hotter water or steam. The heat pump, heat exchangers, storage, controls and backup plant must work as one system. Gulpener’s case reports process temperatures up to 130°C and a 75 percent reduction in total energy use, but those are company-reported results for that brewery, not a guaranteed result for another site.
What published brewery projects actually demonstrate
The cases below are useful boundaries for a feasibility assessment. They show what has been achieved, but they do not prove that a different brewery can install the same equipment without an outage.
| Project and date | Reported scope or result | What it says about continuity |
|---|---|---|
| Gulpener Brewery, Danfoss, 20 January 2025 | Heat recovered from fermentation cooling is upgraded for brewery heating; process temperatures reportedly reach 130°C; Danfoss reports 75% lower total energy use. | The page does not publish an installation outage schedule. It is evidence that heat recovery can serve brewery heating, not evidence of a zero-shutdown retrofit. The brewery also reports improved beer quality, an experience not independently measured on the page. |
| Frigotehnica brewery retrofit, Danfoss, 31 March 2025 | Refrigeration equipment was retrofitted in cold conditions while the unit remained operational; the case reports one major refrigeration-plant stoppage and 30% less downtime for that retrofit. | This is the strongest example of staged work around ongoing brewery operations, but it is a refrigeration retrofit, not an industrial heat-pump installation. It should not be used to promise a heat-pump outage duration. |
| Manchester Brewery, HEINEKEN UK, release 9 September 2026 | Work began in 2023; a heat-pump network was commissioned in June 2025. The release reports 33% lower on-site natural-gas use and 42% lower CO₂-emissions intensity, with a stated 12–18-month optimization phase. | The project demonstrates that a large retrofit can require extended optimization after commissioning. It does not describe an outage-free installation or a schedule applicable to another brewery. |
| Hepworth Brewery factsheet, IEA Heat Pump Centre/HPT TCP, May 2026 | A 2025 installation was integrated with one brewing line and had capacity for four lines because wort boiling is batch-scheduled. Automation of the control system was identified as the project’s greatest learning area and required substantial development time. | Batch production can allow one heat-pump capacity to serve several lines, but control logic and commissioning are central feasibility work, not late-stage details. |
| 4 Pines Brewery Electrification, project page updated 30 March 2026 | The project describes high-temperature heat pumps using refrigeration waste heat, with a small electric boiler for steam-dependent processes. | The page describes objectives and a project in progress, not verified operating results or an outage schedule. The hybrid arrangement illustrates how a backup or peak source can protect production. |
| Pivovarna Laško Union, Resalta | A brewery wastewater-bioreactor heating system combines a 668 kWth heat pump with a 1,100 kW biogas backup boiler and a specialized free-flow heat exchanger. | Source-fluid compatibility, hygiene and backup capacity must be engineered together. The page does not provide a matched installation outage duration. |
Step-by-step feasibility assessment
1. Write the production-continuity requirement
List the operations that must remain available: brewing and wort boiling, hot-water services, fermentation cooling, product or cellar cooling, cleaning utilities, packaging support and any steam-dependent process. Mark each as critical, deferrable or permitted to stop for a defined window. State whether a short interruption is acceptable between batches.
For every utility, record the minimum flow, pressure and temperature that protects product and equipment. A statement such as “the brewery will remain open” is not an acceptance criterion; “line A must maintain its cooling supply while header B is isolated for six hours” is.
2. Map heat sources and sinks with measurements
Measure temperatures, flow rates, operating hours and variability for refrigeration discharge, fermentation cooling, hot-water loops, boilers, heat exchangers and other candidate streams. Record the temperature at the point where heat can actually be recovered, not only the nameplate rating of a chiller.
Then map where the upgraded heat can be used. Note the required supply and return temperatures, pressure levels, water quality and whether the process needs hot water or steam. Gulpener’s reported 130°C process heat shows the kind of temperature lift that may be possible in a particular design; it does not establish what your brewery’s source temperature or coefficient of performance will be.

3. Model batch schedules and simultaneous demand
Build an hourly or sub-hourly model for representative brew weeks, including weekends, cleaning periods, fermentation cycles and seasonal production. Show when cooling and heating occur simultaneously, when either load disappears and when several batches overlap.

The DTU study record supports treating schedule variability as a sizing and controls issue, not as an average-load calculation.
Batch operation can also create an opportunity. The Hepworth factsheet says one integrated line had enough heat-pump capacity for four lines because wort boiling was batch-scheduled. That is a project-specific result: verify storage volume, recovery time and simultaneous cooling before applying the idea elsewhere.
4. Use benchmarks only as starting points
DTU’s generalized electrification work reports 21.4 kWh per hectolitre as a generalized brewery heat-demand figure derived from literature and case studies. It is not a measured universal benchmark. Use it to sanity-check an early model, then replace it with your own metered fuel, steam, hot-water and cooling data.
Separate useful heat from rejected heat, and distinguish thermal capacity from annual energy. A heat pump sized for a short wort-boiling peak may need storage or a parallel boiler even if its annual energy contribution looks large.

6. Prove a fallback heat and cooling path
List the equipment that can carry production while the new plant is installed, isolated or unavailable: existing boilers, a backup boiler, thermal storage, an electric boiler, a temporary chiller or another independent loop. Calculate its real capacity at the required temperature and pressure, including fuel, electrical and ventilation constraints.
The 4 Pines project pairs high-temperature heat pumps with a small electric boiler for steam-dependent processes. Laško describes a 1,100 kW biogas boiler alongside a 668 kWth heat pump. These examples illustrate redundancy concepts; neither supplies a universal backup size for another brewery.
Define automatic and manual fallback. Decide what happens if source temperature falls, the heat pump trips, communication is lost or the grid connection is constrained. Production operators should be able to select a known safe mode without bypassing protective interlocks.

7. Check electrical, refrigeration and building capacity
Obtain a load-flow and protection review for the heat pump, pumps, fans, controls and any electric boiler. Verify transformer capacity, spare breaker positions, harmonic limits, emergency power policy and utility-connection lead times. On the refrigeration side, confirm that heat recovery will not raise condensing pressure beyond equipment limits or compromise cooling performance.
Include access, lifting, noise, vibration, drainage, refrigerant safety and fire-protection requirements in the site survey. A plant that fits thermally but cannot be installed without blocking a critical route is not an outage-free design.
8. Design controls and interlocks before ordering equipment
Create a cause-and-effect matrix for normal operation, startup, shutdown, loss of source heat, high pressure, low flow, power failure and emergency stop. Define how the heat pump sequences with refrigeration, storage, boilers and batch demands.

Specify operating modes such as heat recovery, storage charging, peak production, backup-only and maintenance bypass. Include rate limits so a sudden batch demand does not destabilize the refrigeration loop or hot-water header.
Hepworth’s factsheet identifies automation as its largest learning area and says novel technology required substantial development time. Treat PLC programming, operator screens, alarm rationalization and simulation as funded engineering work. Do not defer them until mechanical installation is complete.
9. Build the isolation and construction sequence
Divide the work into packages that can be commissioned independently:
- Prefabricate the heat-pump skid, pipe spools, electrical panels and control code off-site where practical.
- Install supports, branches, valves and cable routes while existing equipment remains in service.
- Pressure-test, flush and electrically test the new branch before connecting it to a production-critical header.
- Use a temporary utility, stored heat or the proven backup plant during each planned isolation.
- Connect one interface at a time, with a signed permit, lockout procedure and restoration test.
- Run dry controls tests, then water-side and source-side tests, before introducing a live production batch.
- Keep the original plant available until the new system has passed agreed acceptance tests under representative load.
The Frigotehnica case reports a refrigeration retrofit completed with the unit operating in cold conditions and one major refrigeration-plant stoppage. It is evidence that careful staging can reduce disruption, not a substitute for calculating your own isolation windows.
10. Commission against production-protection tests
Write acceptance tests before cutover. They should cover heat output at design conditions, source-side limits, pressure and temperature stability, control response, alarm handling, fallback transfer and recovery after a trip. Test a representative batch schedule, not only a steady design point.
Agree who can authorize a return to production and what data must be recorded. Trend source and sink temperatures, flow, electrical demand, backup runtime, refrigeration performance, batch delays and product-quality indicators. HEINEKEN UK’s Manchester project was reported to be in a 12–18-month optimization phase after commissioning; plan for tuning rather than treating the first successful start as the end of the project.

Compare options on integration risk, not headline efficiency
| Option | Where it fits | Continuity strengths | Trade-offs to verify |
|---|---|---|---|
| Waste-heat high-temperature heat pump | Uses refrigeration or fermentation heat and lifts it to a hot-water or high-temperature process loop. | Can reduce rejected heat and preserve an existing cooling asset; a parallel branch may be installed while the source system runs. | Source availability, temperature lift, refrigeration operating limits, storage and controls are site-specific. The Gulpener case reports up to 130°C process heat, not a universal capability. |
| Air-source steam-generating heat pump | Uses ambient air rather than a recovered process stream to generate steam or high-temperature heat. | Potentially simpler source-side integration where waste-heat access is difficult. | A 2026 ASHRAE proceeding listing presents this as a case-study proposition and notes that simpler integration may come with lower COP. Confirm the full paper, climate conditions and steam duty before relying on it: ASHRAE proceeding listing. |
| Heat pump plus boiler or electric-boiler hybrid | Heat pump supplies base or recoverable heat; a boiler covers steam, peaks, startup and failure modes. | Provides a clear fallback during tie-ins and abnormal operation. The 4 Pines project describes a small electric boiler for steam-dependent processes; Laško describes a biogas backup boiler. | Retains fuel or adds electrical peak demand. Size the backup for the actual protected load and verify emissions, tariffs and operating permissions. |
| Modular or line-by-line deployment | Connects one brewing line or utility branch first, then expands. | Limits the first isolation window and creates operating data before wider rollout. | May require duplicate controls, space and pipework. Batch schedules can help, but only if storage and recovery times are demonstrated. |
Compare proposals using the same conditions: useful output temperature, source temperature and hours, simultaneous heating and cooling, storage volume, backup capacity, electrical upgrades, tie-in hours, capital cost, energy tariffs, grid mix and emissions. A higher seasonal efficiency is not automatically the lower-risk project if it requires a long common-header outage.
How to plan an operating installation
Use a utility-by-utility outage register
For every valve, cable, control point and exchanger, record the isolation boundary, permit owner, expected duration, temporary supply, restart test and production consequence. Distinguish “time physically disconnected” from “time until the process is stable again”; commissioning and sanitation can extend the latter.
Schedule around batches, not calendar convenience
Place intrusive work in the lowest-risk production window identified by the load model. If wort boiling is batched, coordinate the cutover between batches and confirm that stored hot water or the backup source can cover the entire interval. Do not assume a weekend is low risk if fermentation cooling or packaging continues.

Release production in stages
After mechanical completion, test the heat-pump loop with no product, then with a controlled utility load, then during a representative brew. Keep the original heat path enabled until trend data confirms stable operation. Record every intervention so control tuning does not become an undocumented dependency on one engineer.
Common failure modes and how to correct them
| Failure mode | Why it threatens continuity | Preventive action |
|---|---|---|
| Average-load sizing | The heat pump meets annual energy targets but cannot cover a short wort-boiling or hot-water peak. | Model interval loads, add storage or retain a peak/backup source, and test the worst overlapping batches. |
| Assuming waste heat is always available | Fermentation or refrigeration load falls when the brewery needs heat most. | Measure source availability by hour and season; define storage and backup modes. |
| Common-header tie-in | One isolation removes heating or cooling from several lines at once. | Install independent branches, temporary bypasses or modular connections where practical; otherwise schedule and price the outage explicitly. |
| Controls left until the end | Conflicting setpoints or interlocks prevent startup, cause trips or make operators disable protection. | Develop the cause-and-effect matrix, simulation and factory/site acceptance tests before cutover. |
| Unverified fluid compatibility | Effluent, cleaning chemicals or process fluids foul or damage the exchanger, forcing an unplanned stop. | Specify materials, fouling allowance, cleaning method and isolation strategy from laboratory and plant data. |
| Backup capacity assumed from nameplate | An old boiler or temporary unit cannot deliver the required pressure, temperature or fuel rate. | Run a witnessed capacity test under the protected production load and verify fuel, electrical and ventilation limits. |
| Commissioning treated as a single start | Seasonal conditions and batch interaction reveal problems after the old plant has been removed. | Retain the proven path through staged tests, trend data and a defined optimization period. |
Go/no-go checklist for a no-shutdown claim
Make the claim only when the project team can answer every item with drawings, measurements or an approved procedure:
- Are all production-critical heating, cooling, electrical and control loads listed with minimum operating conditions?
- Are source and sink temperatures, flows, hours and variability measured rather than estimated from nameplates?
- Does the model cover simultaneous heating and cooling, batch peaks and low-load periods?
- Can each tie-in be isolated without removing an unprotected production utility, or is a temporary path sized and tested?
- Is backup heat or cooling available during construction, commissioning and a heat-pump trip?
- Are electrical, refrigeration, pressure, fire, hygiene and fluid-compatibility reviews complete?
- Are PLC logic, interlocks, alarms, operator modes and fallback triggers tested before live production?
- Does the outage register state the isolation window, restoration test, responsible person and production consequence for every work package?
- Are acceptance tests based on representative batches, with the original plant retained until results pass?
- Is there a funded optimization period and a contingency if energy, temperature or emissions targets are not met?
If any answer is “not yet,” describe the project as conditionally feasible rather than outage-free. The available brewery cases show valuable pathways for heat recovery and staged construction, but none supplies a generic shutdown duration that can be transferred to another plant. A qualified facility and process engineer, the equipment integrator and brewery operations team must inspect the site and agree the sequence before production continuity is promised.
