1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsA direct-to-consumer (DTC) brand is growing in a healthy way only when sales growth is supported by customers and repeat demand, adequate gross profit, controlled operating costs, sufficient cash, and manageable operational risks. Start with DTC revenue, then trace whether the increase comes from more buyers, more orders, larger baskets, or a temporary promotion. Reconcile that growth with gross margin, marketing and fulfillment costs, operating profit, cash flow, inventory, debt, and channel concentration. No single percentage proves that a brand is financially sound.
How do I know if my DTC brand is growing in a healthy way?
Use a layered test rather than a revenue-only test. A durable pattern normally has several elements moving in the same direction: comparable-period DTC revenue is rising, the customer base or order volume is expanding, repeat activity is not deteriorating, gross profit dollars are keeping pace, operating expenses are becoming supportable, and the company can fund inventory and obligations without constant emergency financing.

Those elements must be evaluated for the same reporting entity, fiscal period, geography, product range, and channel. A company can report strong total revenue while its website channel is shrinking because wholesale or retail sales grew faster. Conversely, a DTC channel may be improving while a newly added retail operation depresses consolidated margins. The first job is therefore to define exactly what is being measured.

Record the legal reporting entity, fiscal year-end, countries included, product categories, sales channels, and whether the figures are gross or net of returns, discounts, taxes, and shipping. Compare equal-length periods, preferably year over year, and inspect several periods rather than treating one promotional quarter as a trend. Note whether a figure is company-wide or DTC-only in every worksheet and chart.

Definitions that look interchangeable often are not. One issuer may define an active customer over a rolling 12-month period, while another may count customers in a quarter. Subscriber retention may exclude paused, cancelled, gifted, or otherwise non-comparable subscriptions. Preserve the issuer’s definition beside the number instead of silently standardizing it.
Separate DTC from wholesale and retail
Build separate revenue and margin lines for the web store, subscriptions, marketplaces if applicable, wholesale, retail stores, and other channels. Solo Brands’ filing, for example, reports DTC and retail separately and also breaks sales down by product and geography. That format illustrates why consolidated growth can hide a channel shift. A channel that grows through wholesale may have different discounts, payment terms, returns, inventory ownership, and customer data than a DTC order.
Explain revenue with customers, orders, and basket size
Track active customers or buyers, orders, repeat purchase or retention, average order value (AOV), and revenue per customer together. Directionally, revenue can rise because there are more customers, because each customer orders more often, because each order is larger, or because prices and mix changed. These causes have different implications for future demand and cash requirements.
Use the exact formula and period supplied by the brand. BARK defines AOV as DTC revenue divided by DTC orders and says it uses AOV to provide insight into customer spending patterns. Its subscriber-retention calculation uses monthly active subscriptions with stated exclusions. Another issuer uses a rolling 12-month active-customer definition and reports DTC revenue per customer. Do not compare those measures as if they were calculated on the same population.
A filing can also show why customer acquisition temporarily lowers revenue per customer. If a brand adds many first-time buyers, the new cohort may have had only one small order by the measurement date, reducing the average even while the long-term customer base expands. Investigate cohort age, repeat behavior, and contribution margin before calling that movement good or bad.
What financial metrics should I look at?
The following scorecard covers the minimum set for a DTC health assessment. Keep the formula, source definition, period, and channel beside every value.

| Metric | Calculation or view | Question it answers | Important qualification |
|---|---|---|---|
| DTC net revenue | Revenue from direct channels after the issuer’s deductions | Is the direct channel expanding in comparable periods? | Separate from wholesale, retail, marketplace, and other revenue; check treatment of returns and discounts. |
| Active customers | Use the company’s stated active or buyer definition | Is the pool of people buying from the brand changing? | Definitions may be quarterly, rolling 12-month, subscription-only, or geography-specific. |
| Orders and orders per customer | orders ÷ active customers when the populations match |
Is growth coming from frequency as well as acquisition? | Do not divide a quarterly order count by a rolling annual customer count without qualification. |
| Repeat rate or retention | Issuer-defined repeat purchase, subscriber retention, or cohort activity | Do customers return after the first order? | State exclusions, cohort window, cancellation treatment, and whether the measure is subscription or all-customer retention. |
| AOV and revenue per customer | DTC revenue ÷ DTC orders for AOV; DTC revenue ÷ customers for revenue per customer |
Are larger baskets or higher spend supporting sales? | Prices, discounts, product mix, and newly acquired customers can move the average independently of loyalty. |
| Gross profit and gross margin | gross profit ÷ revenue for margin |
Does each sales dollar leave enough after product and delivery costs? | Check product costs, freight, fulfillment, returns, duties, promotions, and channel mix; accounting policies may differ. |
| Marketing and acquisition spend | Spend by channel, plus new and returning customer activity | Is demand being purchased efficiently and retained? | Use CAC only when new-customer counting, attribution window, and included costs are disclosed. |
| Operating expenses | Marketing, fulfillment, payroll, technology, rent, and general overhead | Can the operating base be supported as the brand scales? | Compare expense growth with revenue and gross-profit growth, not revenue alone. |
| Operating profit or net income | GAAP or local statutory result for the same period | Does the business earn money after its full cost base? | Read unusual items and tax effects; do not substitute an adjusted metric for the reported result. |
| Cash and operating cash flow | Ending cash, cash from operations, and cash usage | Can the company fund its plans and obligations? | Profit can differ from cash because of inventory, payables, receivables, returns, and other working-capital movements. |
| Inventory, debt, and maturities | Inventory balance and commitments compared with cash and borrowing capacity | Could growth create a financing or markdown problem? | Fast sales growth can consume cash before customers pay or before stock is sold. |
There is no reliable universal cutoff for a “good” CAC, lifetime-value ratio, retention rate, gross margin, or growth rate in the available issuer filings. A threshold is meaningful only when it comes from a representative, clearly dated dataset with a stated geography, sample, channel, and formula. Company filings are useful for definitions and examples, not for creating an industry benchmark from isolated observations.

1. Build a comparable-period data sheet
Create one row per month or quarter and columns for each channel’s net revenue, orders, customers, AOV, repeat activity, gross profit, marketing, fulfillment, payroll, technology, other operating costs, operating profit, cash, inventory, debt, and operating cash flow. Add columns for geography, product category, promotional events, and unusual incidents. Keep reported figures and management-adjusted figures in separate columns.
For an annual comparison, align the same fiscal weeks or quarters. If the company changed its fiscal calendar, explain the mismatch rather than presenting the periods as identical. A single holiday promotion, stockout, platform outage, acquisition, or product launch can distort a quarter; multiple periods reveal whether the effect persisted.
2. Reconcile the revenue bridge
Start with DTC net revenue and bridge the change from the prior comparable period. Identify the contribution from customer count, orders per customer, AOV, price, discounting, returns, and product or geographic mix where the company provides the information. Then reconcile DTC revenue to consolidated revenue so a channel transfer is visible.
A useful directional decomposition is:
DTC revenue ≈ active customers × orders per customer × AOV, provided all three measures use compatible periods and populations.AOV = DTC revenue ÷ DTC orders.Revenue per customer = DTC revenue ÷ active customers, only when the customer denominator follows the issuer’s stated definition.
These identities explain movement; they do not forecast future results. A price increase can lift AOV while reducing units, and an influx of low-spend first-time buyers can lower revenue per customer while expanding the future repeat-purchase opportunity.

A margin percentage without that bridge cannot tell you whether the change is structural.

Separate reported performance from unusual items when the filing permits. One company disclosed tariff-related margin pressure and a later refund; the refund should not be treated as recurring margin improvement. Check whether the issuer includes fulfillment, payment processing, warehouse labor, or shipping in cost of revenue, because two brands can report different margins for economically similar operations.
Look at gross profit dollars as well as the percentage. A lower margin on substantially higher revenue can still produce more gross profit, but the brand must show that the additional dollars cover the larger marketing, service, technology, and inventory burden.
4. Look below gross profit
Compare marketing, customer-acquisition, fulfillment, payroll, technology, rent, and general overhead with both revenue and gross profit. Ask whether spending is producing sustained new-customer growth and repeat activity, or merely replacing customers who leave. Separate brand marketing from directly attributed acquisition where the company provides that detail.
BRC’s annual report describes higher customer-acquisition costs and a reallocation of marketing in connection with DTC performance. Duluth’s filing discusses customer-acquisition effectiveness, website performance, and marketing as factors affecting its direct results. Those disclosures identify important risk channels; they do not establish an acceptable CAC for every brand.
If a brand reports adjusted EBITDA or another non-GAAP measure, place the company’s GAAP net income or operating result beside it. Show the reconciliation and list excluded items. Adjusted EBITDA can help explain recurring operating performance, but it is not cash flow and does not pay for inventory, capital expenditure, interest, taxes, or working-capital needs.
5. Check liquidity and operating resilience
Read the balance sheet and cash-flow statement with the income statement. Record cash and cash equivalents, restricted cash if material, operating cash flow, debt balances, interest obligations, maturities, credit facilities, inventory, accounts payable, and other working-capital commitments. Look for going-concern language, covenant pressure, or dependence on new financing.

Ask when cash leaves and when it returns. A brand may pay suppliers and freight weeks or months before a customer order is collected. Inventory growth can therefore consume cash even while revenue and accounting profit rise. Examine inventory turns, aged or obsolete stock, purchase commitments, expected markdowns, return rates, and the lead time for replenishment.
Include operating resilience in the financial assessment. Consider dependence on a small number of suppliers, a single fulfillment partner, one ecommerce platform, a payment processor, a marketplace, a geography, or a handful of large customers. Assess whether the brand can continue taking orders during a platform outage, supply interruption, cyber incident, tariff change, or sudden returns surge.
6. Stress-test management’s explanation
For every major change, classify the cause as underlying demand, price, promotion, channel mix, cost inflation, accounting treatment, or a temporary disruption. Then ask what evidence would remain after the effect ends. A revenue spike caused by a discount is different from a larger cohort that keeps buying at normal prices.
One filing reports declines in DTC orders and active customers alongside lower advertising investment and ecommerce disruption. That combination calls for a timeline: did traffic fall before advertising was reduced, did the disruption affect checkout or fulfillment, and did customers return after service was restored? Another filing attributes margin movement to tariffs and a subsequent refund. The appropriate question is how margins behave at normal duty rates, not whether the refund can be annualized.
Read footnotes and management discussion for refunds, customer attrition, platform changes, product launches, stockouts, acquisitions, foreign-exchange effects, and changes in promotional cadence. Do not extrapolate a headline percentage until those explanations have been tested against customer, order, margin, and cash data.

How to interpret customer economics without inventing benchmarks
Use CAC only with a complete definition
Customer-acquisition cost is often expressed as acquisition spend ÷ new customers, but the result changes dramatically with the spend categories, attribution window, treatment of returning customers, brand advertising, agency fees, discounts, and customer denominator. Record all of those choices. If the filing does not disclose them, label CAC as unavailable rather than combining incompatible numbers.
Best Value
Compare acquisition spend with the quality and age of the acquired cohorts. A new customer may not have generated enough orders for a meaningful payback calculation, while a mature cohort can show repeat behavior. Use contribution after product, fulfillment, payment, returns, and variable marketing costs when evaluating payback; revenue alone overstates what is available to recover acquisition spending.
Treat LTV as a model, not a fact
Lifetime value depends on retention assumptions, order frequency, margin, refunds, discounting, churn definition, and the period over which customers are observed. A model that assumes an unproven retention rate can produce a precise-looking but unreliable result. Show the assumptions, cohort window, and sensitivity to lower repeat rates instead of presenting one universal LTV figure.
Read retention in context
Subscription retention and repeat purchase among all customers answer different questions. A subscription rate can be high while one-time buyers decline, or one-time repeat purchase can improve while subscribers cancel. Segment by acquisition source, product, geography, first-order value, and cohort month when the data allows it.

Issuer-specific figures: useful examples, not benchmarks
The following reported figures demonstrate how to read disclosures. They come from different companies, periods, and business sizes and must not be ranked as a common industry sample.
| Issuer and period | Reported figure | How to use it |
|---|---|---|
| BARK, Inc.; three months ended June 30, 2026 | 2,031 thousand DTC orders | Use with BARK’s stated customer and period definitions to examine order volume; do not compare directly with an issuer using an annual customer window. |
| BARK, Inc.; three months ended June 30, 2026 | $31.25 DTC AOV | BARK calculates AOV as DTC revenue divided by DTC orders. Check discounts and product mix before interpreting a change. |
| BARK, Inc.; three months ended June 30, 2026 | 79.4% DTC gross margin | Read the cost-of-revenue policy and channel scope before comparing with another brand’s margin. |
| BARK, Inc.; three months ended June 30, 2026 | 92.8% subscriber retention | Use BARK’s monthly active-subscription definition and exclusions; it is not an all-customer retention rate. |
| Vera Bradley, Inc.; as of March 28, 2026 | 1.1 million active customers, up 18% versus the first quarter of 2025 | Confirm the issuer’s active-customer definition and compare the associated revenue, orders, and customer mix. |
| Vera Bradley, Inc.; fiscal 2025 | $507.1 million net revenue and a reported 19% CAGR from 2023 | The CAGR is issuer-reported and company-wide; it is not a DTC category growth benchmark. |
Signals that distinguish durable, fragile, and unclear growth
| Observed pattern | Likely interpretation | Next evidence to request |
|---|---|---|
| DTC revenue, active customers, orders, and repeat activity rise together; gross profit dollars expand and cash use is explainable. | Evidence is consistent with durable growth, subject to channel and cohort definitions. | Confirm cohort retention, normal promotional levels, inventory aging, and debt capacity. |
| Revenue rises mainly through discounts or one channel while AOV, gross margin, or repeat activity falls. | Growth may be buying volume at a weakening economic return. | Analyze contribution margin by order, returns, promotion depth, and post-promotion retention. |
| Customer counts rise but revenue per customer falls. | Could reflect healthy acquisition of young cohorts or weaker spend and frequency. | Separate new and mature cohorts and inspect second-order timing. |
| Gross profit rises but operating expenses rise faster. | Scale benefits have not yet covered the operating base. | Identify which costs are fixed, variable, discretionary, or tied to a planned capacity build. |
| Net income is positive while operating cash flow is weak or negative. | Working capital, inventory, receivables, or non-cash accounting items may be absorbing cash. | Reconcile profit to cash and review inventory commitments, payables, and returns. |
| DTC results decline during lower advertising spend or a platform disruption. | The decline may be partly controllable or temporary rather than a pure demand collapse. | Compare traffic, conversion, checkout uptime, fulfillment service, and results after restoration. |
| Margin changes coincide with tariffs, refunds, or another disclosed one-off. | Reported margin may not represent the normal run rate. | Show reported and normalized views separately, with the adjustment and its recurrence risk. |
Common analytical mistakes and how to fix them
- Using total-company revenue as DTC growth. Reconcile every channel and show the direct channel separately.
- Mixing incompatible customer definitions. Preserve the issuer’s time window, exclusions, geography, and subscription status.
- Calling a high AOV proof of loyalty. AOV can rise because of price, premium-product mix, or fewer heavily discounted orders; pair it with orders and retention.
- Comparing gross margins without accounting context. Check whether fulfillment, shipping, payment fees, returns, and duties are included in cost of revenue.
- Accepting CAC or LTV as a universal score. Require the formula, attribution window, cohort maturity, and variable-cost treatment before comparing.
- Treating adjusted EBITDA as cash. Start with GAAP results and the cash-flow statement, then use the reconciliation to understand adjustments.
- Ignoring inventory financing. Trace purchase commitments, lead times, aged stock, markdowns, and the timing gap between supplier payment and customer collection.
- Annualizing a temporary event. Isolate promotions, outages, tariffs, refunds, launches, acquisitions, and calendar shifts before forecasting.
- Relying on one quarter. Use several comparable periods and document what changed between them.
A practical monthly reporting routine
Close the books by reconciling order-system totals to payment settlements and the general ledger. Tie DTC revenue to refunds, chargebacks, discounts, taxes, and shipping treatment. Reconcile inventory purchases and fulfillment costs to units sold, then tie ending cash to bank statements and debt records. Maintain a written log of promotions, outages, supplier delays, pricing changes, and product launches so unusual movements have a contemporaneous explanation.
A useful dashboard has a current period, prior comparable period, year-to-date period, and trailing-12-month view. For each view, show DTC and non-DTC channels separately; customer and order definitions; gross profit and margin; marketing and acquisition activity; operating expenses; GAAP profit; adjusted measures with reconciliation; cash flow; inventory; debt; and risk events. Accounting software for ecommerce or financial reporting software can automate parts of the reconciliation, but automation does not solve inconsistent definitions or missing channel data.
At each review, write one sentence for the observed change, one for the evidence supporting its cause, and one for the risk that could reverse it. This forces a distinction between a measured result and a management explanation and creates an audit trail for later forecasts.
What a defensible conclusion looks like
Conclude with an evidence grade rather than a single “healthy” percentage. State whether DTC demand is expanding, what is driving the change, whether gross profit covers the operating base, how much cash growth consumes, and which risks could interrupt the plan. Identify unknowns explicitly: an undisclosed CAC formula, an immature retention cohort, unavailable channel margins, or insufficient cash-flow history can make the conclusion provisional.
A strong conclusion might say that customer and order growth are broad-based, gross-profit dollars are increasing after disclosed cost effects, operating expenses are being funded, and liquidity covers planned inventory and obligations. A cautious conclusion might say that revenue is rising but depends on promotions, customer definitions changed, margin is pressured, and cash is tied up in inventory. Both are more useful than labeling a brand healthy from sales growth alone.
