Use a four-stage gate: capture → compare → review → promote. Your browser test captures a deterministic page, compares it with an approved reference image, and uploads the expected image, current image, diff, log, and trace to CI. A person reviews the changed region. Only an explicitly approved change updates the baseline; rejected changes keep the merge blocked until the code or test setup is fixed.
Playwright Test provides the assertion needed for this workflow with await expect(page).toHaveScreenshot(). The assertion detects that pixels changed, but it cannot decide whether the change is an intentional design update or a regression. That decision belongs in a pull-request review or a hosted visual-review queue.

The approval gate: capture, compare, review, promote
Human approval should happen before a new screenshot becomes the reference image. Treat the reference as a versioned product decision, not as disposable test output.
- Capture: open the target route with fixed browser, viewport, fonts, locale, data, and timing, then save a screenshot.
- Compare: compare the current capture with the approved reference and produce a diff.
- Review: publish the expected image, actual image, diff, test log, and trace where a reviewer can inspect them.
- Promote: after approval, update the reference image, commit it with the related code change, and rerun the test normally without snapshot-update mode.
If the reviewer rejects the change, the merge remains blocked until the implementation is corrected or the test setup is made deterministic. Updating snapshots first and asking for approval afterward reverses the safety boundary and can silently bless a regression.

Build a Playwright visual test
Minimal screenshot assertion

});On the first execution, Playwright creates the reference screenshot. Later executions capture the page and compare it with that reference. The assertion waits for two consecutive screenshots to match before comparing, which reduces captures taken while the page is still settling.
Make the page deterministic
Before adding an approval requirement, remove avoidable variability. Pin the browser and operating system used for both baseline generation and CI runs. Keep the viewport, device scale, fonts, locale, timezone, test account, seeded data, feature flags, and route identical. Browser rendering can vary with the host OS, browser version, settings, hardware, power source, headless mode, and other factors, so a baseline created on a laptop can produce noise in a Linux runner.
Disable animations and transitions when motion is not the behavior under test. Wait for the application to reach an explicit ready state rather than relying on an arbitrary delay. Stub or freeze timestamps, random identifiers, rotating content, advertisements, and network responses that are not part of the visual contract.
Control dynamic regions and tolerances
Playwright supports animation disabling, locator masks, a color threshold, maxDiffPixels, maxDiffPixelRatio, and a stylePath stylesheet for visual setup. Use the narrowest control that explains the noise.

Generate and update references deliberately
Run the test once in the canonical environment to create a missing reference. When an intentional UI change is ready for review, update references with:
npx playwright test --update-snapshotsReview the resulting snapshot changes, commit the snapshot directory with the implementation change, and run the suite again without the update flag. A normal run must pass against the newly approved reference.
Put CI artifacts where a human can review them
A failed visual test is useful only when the reviewer can see what changed. Configure the CI job to retain, for every failure:
- the expected (approved) screenshot;
- the actual screenshot from the current commit;
- the pixel-diff image;
- the Playwright test log and failure metadata;
- a trace or equivalent replay artifact when the test supports one.
Attach those files to the pull request or to the CI job summary. Keep the artifact retention period long enough for the normal review cycle. If the files are available only on a short-lived runner, reviewers may approve without seeing the evidence.

Example CI sequence
- Check out the commit and install the locked dependencies.
- Install and select the pinned browser version.
- Run visual tests in the canonical viewport, locale, fonts, and test-data state.
- Upload expected, actual, diff, logs, and traces whether the job passes or fails.
- Fail the status check when a diff exceeds the justified tolerance.
- Allow a reviewer to inspect the artifacts and record an approval or rejection in the pull request or review system.
- After approval, update snapshots in a controlled commit, then rerun the same job without snapshot-update mode.
Do not make the CI job automatically run with --update-snapshots. That turns every visual failure into an unreviewed baseline change.
Choose repository review or a hosted visual-review queue
For a small or medium suite, storing snapshots beside the tests keeps the approval history in version control. A hosted visual-review service becomes useful when many teams or screenshots need centralized history, branch-aware baselines, reviewer permissions, required approvals, comments, and a dashboard.

The important distinction is governance, not pixel comparison. Both approaches still need deterministic rendering, narrow masks, explicit tolerances, and a human decision before promotion.

- Is the changed region visible and understandable in the diff?
- Does it match the intended product, content, or design change?
- Could the difference come from a browser, operating system, font, animation, time, random data, or network response rather than the code under review?
- Are masked areas narrow enough that they do not conceal meaningful UI?
- Was the baseline generated from the same route, viewport, browser, locale, and data state?
- Has the approval decision been recorded where another engineer can audit it?
- After promotion, does a normal test run pass without snapshot-update mode?
Promotion policy that prevents accidental approvals
For an intentional product change
- Include the UI code and the visual-test change in the same pull request.
- Run CI and inspect the expected, actual, and diff images.
- Explain why the changed pixels are expected, especially when the diff spans shared components.
- Have the required reviewer approve the visual change.
- Run
npx playwright test --update-snapshotsin the canonical environment and commit only the resulting references. - Rerun CI without update mode and merge only after the normal assertion passes.
For a regression or uncertain diff
- Do not update the reference.
- Reproduce the failure in the pinned environment and inspect the trace and diff.
- Fix the implementation, stabilize the fixture, or narrow an incorrectly defined mask.
- Rerun the original test and require a fresh review if the pixels still change.
Troubleshooting common approval failures

Performance, reliability, and cost considerations
Visual tests are image comparisons, so execution time grows with page count, browser startup, full-page dimensions, and the number of viewport or device combinations. Run independent routes in parallel where your CI capacity allows, but keep each worker on the same pinned browser and font set. Reuse authenticated setup carefully; a shared account that changes during parallel tests creates nondeterministic screenshots.
Full-page captures can be substantially larger than viewport captures and may include lazy-loaded content. Decide whether the test contract is the visible viewport, a complete page, or a single component. Testing one stable component with a locator screenshot is often faster and produces a diff that is easier to approve than a full marketing page containing unrelated content.
Storage and compute costs depend on your CI provider, artifact retention, browser matrix, and suite size. Repository snapshots avoid a separate visual-review subscription but still consume repository and CI storage. Hosted review adds centralized policy and history; confirm current vendor pricing, retention, and integration terms before committing to it.

Can a visual approval replace functional or accessibility tests?
No. A screenshot assertion reports visual change only. Keep functional, accessibility, and interaction tests alongside it; approval confirms that an image change is intentional, not that the page behaves correctly.
What if one redesign changes dozens of baselines?
Review the set as one planned product change, but inspect representative diffs and shared components individually. Promote only the references covered by the approved change, then run the complete suite without update mode.
Should every visual change require two reviewers?
That is a governance choice based on risk. Define the rule in repository or hosted-review policy, document exceptions, and always retain who approved the baseline and why.
