How to add a manufacturing execution system alongside your ERP

You can add an MES without replacing your ERP by defining a clear Level 3–Level 4 boundary, assigning ownership for every shared record, and integrating one bounded production workflow first. In the ISA-95 model (also known as IEC 62264), MES and related manufacturing-operations systems sit at Level 3, while ERP supports business planning and logistics at Level 4. The standard focuses primarily on the interface between those levels; it does not prescribe a product, architecture, or rollout schedule.

The practical objective is not to copy the ERP into the plant or make the MES a second ERP. It is to move the minimum information needed to turn business plans into controlled shop-floor execution, then return reliable production facts, material movements, quality results, and order status to the business systems that need them. The safest way to do that is to scope the boundary around a real workflow, pilot it on a limited line or product family, reconcile normal and exception cases, and expand only when ownership and support are explicit.

What “alongside your ERP” means

An ERP and an MES commonly cover different functional horizons. ERP plans and records business activity: demand, purchasing, inventory valuation, customer orders, financial postings, and logistics. MES manages or executes manufacturing operations: dispatching work, guiding operators through defined procedures, collecting production facts, tracking in-process material, and recording what happened on the line. The exact split depends on the plant, industry, products, and existing applications.

ISA describes ISA-95 as an enterprise-control system integration standards series. Its levels provide a shared vocabulary, not a mandatory software topology:

ISA-95 level Typical concern How it relates to an ERP–MES project
Level 4 Business planning and logistics Usually includes ERP functions such as planning, order management, purchasing, and business inventory records.
Level 3 Manufacturing operations management Includes MES and systems such as SCADA that manage operations, execution, information collection, and coordination.
Levels 0–2 Physical process, sensing, control, and automation Provide equipment and process signals that a Level 3 system may use; the project must identify which signals are actually needed.

The International Society of Automation says the goal of ISA-95 is “to reduce the risk, cost and errors associated with implementing” the conceptual interface content specified in the standard’s Part 2. That statement describes the value of a common model; it is not a promise of a particular project result. Current standard editions can change, so confirm the edition and terminology applicable to your project.

Use the levels to get business, operations, IT, and controls teams talking about the same boundary. Do not treat them as proof that every Level 3 function must be purchased in one MES or that every Level 4 record must remain in one ERP.

Decide what stays in ERP and what moves into MES

Start with responsibilities and decisions rather than a software feature checklist. A useful question is: which system is authoritative for this information, and which system needs a copy or event to perform its job?

Functional area ERP commonly owns or coordinates MES commonly owns or executes Boundary decision to document
Demand and orders Customer demand, sales orders, supply planning, and the business view of an order. Work released for a specific plant, line, or operation and the sequence in which it is executed. Define when a planned or released order becomes executable work and which identifier links both records.
Materials and inventory Procurement, financial inventory, warehouse transactions, and replenishment planning. Consumption, genealogy, staging, holds, substitutions, and material actually used at an operation. Specify whether a movement is posted immediately, accumulated and confirmed later, or retained only as an execution event.
Production status Order-level completion, yield or quantity needed for planning, costing, and downstream logistics. Operation starts and ends, quantities produced and scrapped, labor or equipment assignment, downtime context, and detailed execution history. Set the event that confirms an operation and the fields required for an ERP posting.
Quality Business disposition, customer or supplier records, and quality information needed for inventory or financial decisions. In-process measurements, inspection prompts, nonconformance capture, and links between results and a specific lot, serial, operation, or resource. Decide which results must travel back, at what granularity, and which system authorizes release or hold.
Master data Business products, units, customers, suppliers, and planning attributes where ERP is the established source. Work instructions, operation parameters, equipment capabilities, and execution rules that require shop-floor context. Assign a steward, effective-date behavior, and change process for every shared object.

This table describes common responsibilities, not a universal product boundary. Some manufacturers keep scheduling in a specialist application, quality in a separate system, or detailed recipes in process-control software. What matters is an explicit decision for your process, with no two systems silently claiming authority.

Identify the information that must cross the boundary

Do not begin by integrating every available field. Trace one workflow from demand through execution and back to the business record. ISA-95 material and transaction examples provide categories to consider; local process validation determines which messages are necessary.

Information moving from ERP or planning into operations

  • Production demand or a released order, including the business identifier, product, quantity, due date, priority, and relevant revision.
  • Schedule or dispatch context: operation sequence, requested start or completion window, line or resource constraints, and any approved alternative route.
  • Product, bill-of-material, recipe, routing, unit-of-measure, and revision references needed to select the correct execution definition.
  • Material availability, lot or serial restrictions, and reservations when the operator workflow must prevent use of the wrong material.
  • Changes, cancellations, holds, or reschedules, with a rule for what happens if work has already started.

Information returning from MES to business systems

  • Order and operation status, including started, completed, paused, held, or cancelled states where those distinctions affect planning or customer commitments.
  • Quantities produced, scrapped, reworked, or remaining, with units and the point in the process at which each quantity was measured.
  • Material movement and consumption, including the lot, serial, container, or handling unit actually associated with the work.
  • Quality results, nonconformances, dispositions, and release or hold decisions when they change inventory or order status.
  • Time, labor, equipment, and downtime facts only when the receiving process uses them for costing, capacity, maintenance coordination, or analysis.

Every exchange needs a business meaning, not just a field mapping. Define whether a timestamp is event time or transmission time, whether quantities are reported per operation or per order, how units are converted, and what “success” means when one side accepts a message but the other side later rejects a posting.

A practical implementation approach

The following sequence is a project method, not a sequence mandated by ISA-95. Adjust it to the plant’s risk, product mix, existing controls, and change capacity.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

1. Set the outcome and boundary

Name the operational problem in observable terms. Examples include making execution visible by order and operation, recording production activity electronically, enforcing a defined work instruction, or linking quality evidence to a lot. Avoid a goal such as “implement MES everywhere”; it cannot tell a team what to configure or test.

Draw the workflow from the ERP transaction that starts the work to the business record that must be updated when it ends. Mark the equipment, people, applications, and manual handoffs involved. Use ISA-95 levels to label the systems and agree where the project stops. A bounded boundary might cover one packaging line, one product family, or one order-confirmation path.

2. Map the current process and data ownership

Interview planners, supervisors, operators, quality staff, warehouse personnel, IT, and controls engineers. Record the actual sequence, including spreadsheets, paper forms, re-keying, queue workarounds, and exception decisions. A process map that shows only the ideal route will miss the conditions that break an interface.

Create an ownership register for products, materials, routings, recipes, equipment, people, orders, lots, quality results, and production records. For each object, capture:

  • authoritative system and accountable business owner;
  • identifier, revision, unit, and effective-date rules;
  • how the other system receives changes;
  • what happens when an identifier is missing, duplicated, obsolete, or out of sync;
  • retention and correction rules for historical records.

ISA’s models help describe information exchanged between levels, but they do not provide a universal ownership template. Your register is the control that prevents two applications from creating conflicting truths.

3. Define exchanges around the bounded workflow

Write message or transaction contracts in business language before choosing technology. For each exchange, specify the trigger, sender, receiver, required fields, identifier crosswalk, timing, acknowledgement, retry behavior, and human action for an exception.

For example, an order-release exchange might be triggered only after planning approval; the MES must acknowledge acceptance or rejection with a reason; a revised order must not overwrite execution already completed; and a cancellation must follow a defined path if material has been issued. An order-confirmation exchange might report completed and scrapped quantities separately, include the operation and lot context, and remain idempotent so a retry cannot double-post inventory.

Keep the first release small. If the pilot does not need detailed downtime, do not add it merely because the MES can collect it. If quality evidence must be returned for a regulatory or customer decision, define that requirement explicitly rather than sending every sensor value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Choose an integration pattern against actual requirements

Compare patterns using the installed ERP and control systems, required transaction coverage, data ownership, failure handling, support skills, upgrade behavior, and lifecycle cost. There is no evidence for a universally best pattern.

Pattern When it can fit Questions and trade-offs
Product connector or direct API A vendor-supported interface covers the required ERP and MES transactions. Confirm version compatibility, field coverage, rate limits, error visibility, ownership of customizations, and what happens during either system’s upgrade.
Middleware or message exchange layer Several plants or applications need routing, transformation, monitoring, and controlled retries. It can centralize governance, but adds another platform, skills requirement, and failure point. Define who supports queues and rejected messages.
Standards-oriented exchange Teams need a shared model to reduce bespoke mappings or connect products from different suppliers. “Standards-based” does not prove complete coverage or suitability. Map your transactions and test the vendor’s implementation, not only its marketing description.
Scheduled file or batch transfer The workflow tolerates delay and the existing systems have limited real-time interfaces. Specify file versioning, duplicate prevention, late or partial files, reconciliation, and manual recovery. Batch timing may be unsuitable for dispatch or traceability decisions.

Yokogawa describes its Exaquantum/MDX product as supporting ANSI/S95 production-management data interchange and using ISA-95 as an intermediate format. That is a vendor description of that product, not independent evidence that it is the right option for every environment. Ask any supplier to demonstrate your order, material, quality, and exception scenarios with your identifiers and revisions.

5. Pilot, reconcile, and phase

Select a line, product, shift pattern, or workflow that is representative enough to expose real complexity but small enough to control. Keep a baseline of how the current process records orders, material, quality, and completion so the pilot can be compared with existing business records.

Test at least these cases:

  • normal release, execution, completion, and ERP posting;
  • partial quantity, scrap, rework, and a material substitution;
  • quality hold and subsequent release or disposition;
  • duplicate message, delayed message, rejected transaction, and system outage;
  • order revision or cancellation after work has started;
  • shift change, operator correction, and restart after an interrupted operation.

Reconcile counts, quantities, lots or serials, statuses, and timestamps across ERP, MES, and any downstream record. Require process owners to accept the workflow and the exception procedures before adding another line or product. A phased rollout is practical risk control, not a standard requirement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

6. Plan ownership beyond go-live

Assign named owners for interface changes, identifier mapping, master-data corrections, rejected transactions, monitoring, user support, upgrades, and change control. Define an escalation path that includes operations, business process owners, IT, and controls or OT support as appropriate.

Document how a failed transaction is found, corrected, replayed, and audited. Decide whether operators can retry, whether a planner must approve a change, and how the team prevents a manual workaround from creating a second posting. Schedule review of mappings and versions whenever ERP, MES, equipment, or product definitions change.

How to compare integration options

Use a scored decision record rather than selecting the option with the most features. Weight each criterion according to the pilot’s risk:

  1. Installed-system fit: Can it connect to the actual ERP edition, MES configuration, databases, controls, and network zones?
  2. Transaction coverage: Does it support the required demand, schedule, execution, material, quality, and status exchanges without hidden manual steps?
  3. Shared model and mappings: Does it use a comprehensible standard or mapping approach, and can your team inspect and maintain it?
  4. Ownership and identifiers: Are source-of-truth decisions, cross-references, revisions, and units explicit?
  5. Fault handling: Can users see rejected, delayed, duplicated, or out-of-order messages and recover them safely?
  6. Support model: Who monitors the interface on each shift, handles incidents, and approves changes?
  7. Upgrade implications: What breaks when ERP, MES, middleware, equipment firmware, or data models change?
  8. Lifecycle cost: Include configuration, testing, training, monitoring, support, upgrades, and retirement—not only the initial license or implementation price.

Request a demonstration using a redacted version of your own workflow. A generic “standard-compliant” presentation cannot show whether the option handles your revisions, holds, rework, and recovery rules.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Requirements and project controls

Before configuration, confirm that the pilot has stable product and routing definitions, usable equipment and network connectivity, named process owners, test data, and time from operators and supervisors. Establish which records are allowed to be corrected and how corrections are audited.

Do not publish a universal project duration, cost, return-on-investment percentage, cybersecurity requirement, or regulatory conclusion from this framework. Those outcomes depend on plant architecture, jurisdiction, product risk, validation obligations, labor model, and the scope of execution detail. Have the responsible security, quality, legal, and engineering specialists assess those topics for the site.

Use a readiness checklist before expanding:

  • The pilot workflow and out-of-scope functions are written down.
  • Every shared record has one authoritative owner and a documented identifier mapping.
  • Normal and exception transactions have acceptance criteria and recovery procedures.
  • Operators and support staff can perform their roles without undocumented workarounds.
  • ERP, MES, material, quality, and downstream records reconcile for agreed test scenarios.
  • Monitoring, escalation, change control, and upgrade responsibilities are staffed.

Common failure modes and fixes

“The MES is becoming a second ERP”

This usually happens when the project copies planning, purchasing, or financial functions into the execution system. Return to the workflow boundary and remove fields and decisions that no operator or execution process needs. Keep a business record in ERP when ERP owns the decision; send only the context MES requires.

“The interface works for the happy path only”

A successful demonstration often covers one release and one completion. Add tests for duplicate, delayed, rejected, revised, held, and partially completed work. Define a visible queue or case-management process for failures, with a safe replay rule.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Identifiers do not match”

Product revisions, units, lots, serials, equipment names, and order numbers are frequent sources of silent errors. Maintain a cross-reference with ownership, effective dates, and deprecation rules. Reject ambiguous mappings instead of guessing.

“Too much data is being integrated”

More fields create more mappings, tests, storage, and support work. Tie each field to a decision, traceability need, quality obligation, or business posting. Defer data that the pilot cannot use.

“No one owns the interface after launch”

Assign operational support before go-live. A technical team may keep a connection running while no business owner resolves a rejected material or quality transaction. Pair technical monitoring with a process owner who can decide the correct correction.

What success looks like

A successful ERP–MES addition has a boundary that people can explain, records that have unambiguous owners, and exchanges that reflect the plant’s actual workflow. Planners can see the business status they need; operators receive executable work and the right context; quality and material facts remain linked to the work that produced them; and support staff can diagnose and recover exceptions without inventing a parallel process.

ISA-95 supplies the language for describing the enterprise–operations interface. The implementation still belongs to the manufacturer: validate the model against your industry, products, equipment, and business practices, then expand only when the pilot’s records and responsibilities hold up under ordinary and exceptional conditions.
