How Online Retailers Can Rethink Supply Chains With Print-on-Demand

Print-on-demand (POD) shifts production until after a customer places an order. For online retailers, that can reduce the risk of unsold finished products and make it easier to test designs—but it does not eliminate inventory planning, delivery constraints, or supplier management. The central change is where and when supply-chain work happens: the retailer holds less finished stock while relying more on a production and fulfillment partner.

How does print-on-demand work?

In a traditional stocked model, a retailer forecasts demand, buys or produces finished goods, stores them, and ships them when orders arrive. With POD, the retailer lists a product first; after a customer buys it, a provider produces the item and fulfills the order. Apparel is one example: a design is printed on a garment after purchase. This can let a retailer offer designs without buying a batch of completed garments in advance. Printful describes this made-after-order sequence.

The arrangement does not make the entire supply chain inventory-free. Providers still need blank products, inks, packaging, and other inputs, and they need production capacity available when orders arrive. The retailer’s operational focus shifts from forecasting finished-goods quantities toward choosing and monitoring partners, setting customer expectations, and managing exceptions.

Does print-on-demand reduce inventory risk?

It can reduce a retailer’s exposure to unsold finished goods because production follows a confirmed order rather than a forecast. That is especially useful when demand for a design or product is uncertain: a retailer can test interest without committing to a large finished-goods run. The potential benefit is less capital tied up in stock and fewer unsold designs—not a guaranteed reduction in total operating costs.

Some inventory risk moves upstream rather than disappearing. Providers must plan blank inputs and consumables, and a retailer may still face shortages if those supplies are unavailable. A 2024 sustainability report from Printful and Printify, published in 2025, describes lean inventory practices, controls for consumables, backup suppliers, and logistics collaboration. Those practices illustrate that make-to-order still requires inventory and resilience planning.

What changes compared with holding finished inventory?

Area Print-on-demand Retailer holding finished inventory
Finished-goods exposure Less need for the retailer to buy completed units before demand is known; the provider produces after purchase. The retailer commits to finished units based on a forecast and bears the risk that some do not sell.
Product testing Can make it easier to offer or test designs without ordering a large finished batch. Testing generally requires acquiring stock or arranging a smaller production run.
Production control Depends on the provider’s capacity, processes, and performance. The retailer or its chosen manufacturer has more direct control over when goods are produced, subject to its arrangements.
Input inventory Blank products and consumables still have to be available somewhere in the supply chain. Inputs are also required, in addition to the finished goods held for sale.
Fulfillment responsibility The provider commonly produces and fulfills the order, so the retailer must understand service levels and exception handling. The retailer arranges storage and fulfillment directly or through a separate provider.

The comparison is about the usual operating sequence, not a guarantee about every contract. Retailers should confirm which party owns inputs, finished stock, shipping, and the cost of defects or returns.

Is print-on-demand faster or cheaper?

Neither outcome is automatic. A made-to-order product must be produced before it can travel to the customer; a retailer shipping an already stocked item avoids that production wait. POD may help a retailer respond to trends or test a product, but that is not the same as proving faster delivery. The relevant measure is the full time from order to delivery, including production, handoff, and transit, across the destinations and busy periods the retailer serves.

Cost also depends on the complete order economics rather than inventory alone. Compare product and setup charges, shipping, platform or integration costs, returns, defect replacements, and exception handling at realistic order volumes. A lower commitment to unsold stock can be valuable, but it does not establish that each POD order costs less than an equivalent stocked order. The available sources do not establish a general average for POD savings, inventory reduction, or delivery-time advantage.

What evidence shows the operational pressure on retailers?

Retailer surveys and broader logistics research help explain why supply-chain flexibility matters, but they do not prove that POD solves every problem. Printful’s summary of a Digital Commerce 360 survey reports that 52% of surveyed online sellers identified supply-chain reliability as a major challenge, 32% reported consistent product quality as an issue, 30% identified speed-to-market as a top struggle, and 54% considered minimizing inventory risk an important growth factor. These are vendor-presented results from that survey, not universal benchmarks or measurements of POD performance. Printful’s summary does not make them a controlled comparison of fulfillment models.

In a separate study, the MIT Center for Transportation and Logistics’ 2025 State of Supply Chain Omnichannel findings draw on 647 supply-chain professionals; 81% of respondents reported ongoing ecommerce sales growth. Amazon’s April 18, 2024 overview of Forrester research also describes on-time delivery and fulfillment-data challenges for retailers. Together, these sources point to pressures across inventory management, logistics, and order fulfillment; they do not rank POD providers or show that POD will outperform stocked fulfillment in a particular retailer’s operation.

How should a retailer evaluate a POD arrangement?

Compare the service the customer will actually receive and the costs the business will actually incur. Ask providers for concrete answers, and validate important assumptions with samples, order tracking, and contract terms.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Inventory exposure: Identify who holds blank inputs and finished goods, who pays for unused or obsolete stock, and what happens during an input shortage.
  • Total cost: Model product, setup, shipping, platform, return, replacement, and exception costs at expected order volumes.
  • Speed and reliability: Establish production time and transit time separately, geographic coverage, peak capacity, and delivery consistency. Do not treat a typical estimate as a delivery guarantee.
  • Quality: Order samples, check consistency across production locations, and clarify remedies and responsibility for defects.
  • Visibility and integration: Confirm how order status, input availability, and tracking are shared, and whether the service connects reliably to the retailer’s sales channels.
  • Returns and support: Decide who handles returns, how quickly replacements or resolutions are provided, and who communicates with the customer.
  • Resilience: Ask whether backup suppliers or production sites are available and how the provider controls consistency when production is distributed.

These are decision criteria, not a ranking. MIT’s findings and Amazon’s Forrester summary underline the importance of fulfillment performance and visibility, while Printful’s retailer survey summary highlights reliability, quality, and speed-to-market concerns. None provides a controlled comparison that establishes a universal winner.

Does print-on-demand make a supply chain greener?

Not by itself. Producing after an order may reduce some kinds of unsold finished stock, and the Printful–Printify report describes waste reduction as an intended rationale for its practices. That does not establish a lower environmental impact overall: a fair comparison would need to account for materials, production, packaging, shipping routes, returns, and unsold goods across the alternatives. The cited material does not provide a comparative lifecycle assessment that proves POD is inherently greener than stocked production and shipping.
