Review the roadmaps of strategic and business-critical software vendors every quarter, use lighter monitoring between reviews, and complete a formal vendor-health and alignment assessment at least annually. Bring the review forward whenever an acquisition, major product change, end-of-life notice, security or service incident, support deterioration, pricing change, or renewal decision could affect your plans.
Quarterly is a practical governance starting point, not a universal rule. Available guidance supports risk-based oversight, annual assessment and event-driven reviews, but does not establish one mandatory interval for roadmap reviews alone.

The cadence to use
| Vendor situation | Formal roadmap cadence | What happens between formal reviews |
|---|---|---|
| Strategic, business-critical or highly dependent supplier | Focused review each quarter | Track release notes, incidents, support trends, supplier communications and lifecycle dates. |
| Other active software supplier | At least once a year | Monitor material changes and record items for the next annual assessment. |
| Any supplier after a material trigger | Interim review as soon as the impact is understood | Do not wait for the next quarterly or annual meeting if your architecture, risk or commercial position may change. |
| Supplier approaching renewal or a sourcing decision | Start early enough to influence the decision and plan an exit if needed | Confirm contract dates, migration effort, data extraction and alternative suppliers. |
The quarterly recommendation is a practical synthesis of recurring supplier-governance practices and focused IT vendor reviews. Gartner’s public abstract for its IT Vendor Management Toolkit, published 4 August 2025, describes a specialized vendor business review process rather than relying on a generic quarterly business review. The abstract does not disclose a universal roadmap interval or the complete paid agenda.

Why one interval cannot fit every vendor
A roadmap review is useful only when it changes a decision: whether to invest, integrate, renew, upgrade, reduce dependency or prepare an alternative. The right frequency therefore follows the consequences of roadmap drift.
Business criticality
A system that supports revenue, safety, regulated work or a core operating process deserves more frequent scrutiny than a departmental tool that can be replaced with little disruption. Assess what would happen if the supplier delayed a capability, retired a module or stopped supporting your version.
Dependency and switching effort
Frequency should rise with the number of integrations, custom extensions, users, data stores and operational processes tied to the supplier. A vendor that is difficult to replace needs earlier warning of strategic or lifecycle changes because migration cannot be arranged at short notice.

Change and exposure
Fast release cycles, frequent acquisitions, major platform rewrites, sensitive data, security exposure and an unstable commercial model all justify closer observation. A slower-moving, low-risk product may need only annual formal review plus routine monitoring.
Decision timing
Roadmap information has the most value before a budget commitment, architecture decision, contract renewal or major implementation. Schedule the review early enough to change that decision, not after the contract has effectively renewed itself.
Tier your vendor estate before setting dates
Use a consistent tiering exercise so that cadence is explainable to procurement, security, architecture and business owners. Score each supplier against the following dimensions using your organization’s existing risk scale; the sources do not prescribe a particular numerical scoring model.
| Dimension | Questions to answer | Effect on cadence |
|---|---|---|
| Business impact | Would interruption or a strategic mismatch affect revenue, customers, safety, compliance or a core service? | Higher impact supports quarterly review. |
| Technical dependency | How many systems, workflows and data exchanges depend on the product? | More dependency supports quarterly review and deeper exit planning. |
| Lifecycle risk | Are your versions supported? Are upgrades, end-of-life dates or legacy constraints approaching? | Near-term lifecycle milestones require an interim review. |
| Security and data sensitivity | Does the supplier process confidential, personal, regulated or operationally critical data? | Greater exposure supports more frequent evidence checks. |
| Supplier volatility | Are acquisitions, ownership changes, financial concerns, pricing changes or support deterioration visible? | Volatility triggers an event-driven assessment. |
| Change velocity | How quickly does the product, API, hosting model or commercial model change? | Faster change supports quarterly monitoring. |
| Alternatives | Can you move to another supplier using open formats and reasonable effort? | Few credible alternatives increase the value of early reviews. |
| Contract timing | When are renewal, termination-notice and sourcing milestones? | Start a review well before those dates. |
Classify the result as strategic/high dependency, active/standard dependency or low-risk/limited dependency. Record the rationale, owner and next review date in the same procurement or technology-portfolio register used for other supplier controls.

What a roadmap review must cover
1. Strategic fit
Ask whether the supplier is still investing in capabilities that support your business direction and target architecture. Compare the vendor’s stated priorities with requirements already approved in your technology strategy. Identify functions the supplier is de-emphasizing, moving to another edition or replacing with a new platform.
- Which planned capabilities map to an approved business or architecture requirement?
- Which of your requirements have no credible delivery path?
- Has the supplier’s target market or product strategy changed?
- Would adopting the next major release force an architectural decision you have not budgeted for?
2. Product lifecycle and technical risk
Confirm the supported versions, upgrade paths, maintenance windows, API commitments and announced end-of-life dates. Reconcile the vendor’s plan with your installed versions and the time needed to test and deploy changes. UK Government guidance specifically calls for contracts that keep software on supported versions and for reporting current and possible future legacy IT.
- What is the support status of every version you operate?
- Which components will be retired, renamed, rewritten or folded into another product?
- What compatibility, data-conversion or infrastructure work will an upgrade require?
- What happens if a promised release slips?
3. Vendor health
Assess financial stability, acquisition or consolidation signals, ownership changes, commercial-model stability and support quality. IF4IT identifies these as vendor-health dimensions for annual assessment and interim review when significant developments occur. Treat a roadmap as less reliable when the supplier cannot explain funding, staffing, support capacity or product ownership.
4. Operational evidence
Compare the previous roadmap with what was actually delivered. Review service performance, incidents, unresolved defects, support response trends, missed milestones and open corrective actions. Separate a changed priority from a simple delivery delay; each may require a different response. A focused vendor business review should end with decisions, owners and due dates rather than a presentation that is merely filed.

Map dependencies, data portability, interoperability, contractual rights and the time required to change suppliers. UK Government guidance emphasizes open formats, data extraction, contract-change planning and exit strategy. You do not need a replacement project for every vendor, but you should know what a replacement would involve and which constraints could make it slow.
How to run a quarterly review
- Set the decision question. State what the review must inform: an architecture choice, investment, upgrade, renewal, risk acceptance or contingency plan. Avoid accepting a generic slide deck as the agenda.
- Gather evidence before the meeting. Collect the current vendor roadmap, release notes, support and incident reports, lifecycle notices, contract milestones, security communications, open actions and your internal dependency map. Mark what changed since the last review.
- Ask the supplier to distinguish commitment levels. Have the vendor label items as generally available, committed for a stated release, planned, exploratory or retired. Record dates as targets, not guarantees, unless the contract makes them binding.
- Compare promises with delivery. For each prior commitment, record delivered, delayed, changed, cancelled or not yet due. Require an explanation and an effect on your plan for every variance.
- Test impact on your architecture and operations. Identify required testing, integration work, data changes, training, licensing changes and security review. Assign an internal owner to each dependency.
- Challenge lifecycle and support assumptions. Confirm supported versions, upgrade deadlines, maintenance coverage and the supplier’s response if a milestone slips or a component is withdrawn.
- Decide and record actions. Typical outcomes are proceed, defer, accelerate, renegotiate, reduce dependency, open an alternative assessment or accept a documented risk. Give every action an owner and due date.
- Distribute a decision record. Store the roadmap version, assumptions, decisions, unresolved questions and next trigger in your vendor-management system. A future reviewer should be able to see what was known and why a decision was made.
What to do in the annual assessment
The annual review is broader than a quarterly checkpoint. Revalidate the supplier’s place in your portfolio, even if quarterly meetings have produced no urgent issues.
Reconfirm the business case
Check usage, value delivered, strategic alignment and whether the product still fits your target architecture. Include business owners, enterprise architecture, security, operations, procurement and finance as appropriate.

Test portability and exit assumptions
Verify that you can extract data in usable formats, obtain configuration and documentation, terminate or transition services under the contract, and operate during migration. Estimate internal capacity as well as supplier effort; a theoretically portable system can still take years to move.
Triggers that justify an interim review
Do not wait for the scheduled cycle when any of these events could alter your plans:
- An acquisition, merger, divestiture or major ownership change.
- A substantial change in product direction, hosting model, API or licensing model.
- An end-of-life, end-of-support or forced-upgrade announcement.
- A serious service outage, security incident, data event or repeated support failure.
- Material price, packaging, usage-meter or contract-term changes.
- A missed strategic commitment that affects an approved project.
- Evidence of financial stress, staffing loss or reduced support capacity.
- A new regulation, internal policy or architecture decision that changes requirements.
- An upcoming renewal, termination-notice deadline or sourcing exercise.
The interim assessment can be narrow. If the trigger concerns an API retirement, focus first on affected integrations and migration time. If it concerns ownership or financial health, examine continuity, escrow, support staffing, contract protections and alternatives. Expand the review only when the evidence shows broader impact.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsConnect the roadmap to contracts and sourcing
A roadmap is not a substitute for contractual protection. Use the review to check whether important assumptions are enforceable: supported-version obligations, notice periods, service levels, data extraction, security duties, audit rights, price-change rules, termination assistance and access to documentation.
Begin renewal analysis early enough to negotiate changes or run a competitive process. Include the time to approve requirements, obtain budgets, evaluate alternatives, negotiate terms, build integrations, test migration and train users. If those steps cannot fit before the termination-notice date, record the resulting lock-in as a risk rather than treating renewal as an automatic default.

Supplier product and service plans should inform sourcing plans and IT strategy. The UK Government states: "To proactively address risks of future Legacy IT, you should collaborate with IT suppliers to make sure that sourcing plans, IT strategy and associated roadmaps are informed by available supplier product and/or service plans." This places the roadmap inside normal lifecycle and sourcing governance, not in a separate presentation archive.

Common mistakes and how to correct them
Treating every vendor alike
Problem: A fixed annual meeting leaves a critical supplier under-scrutinized, while quarterly meetings consume time for low-risk tools. Correction: tier by impact, dependency, lifecycle exposure, change velocity and alternatives, then document the rationale.
Confusing a roadmap with a commitment
Problem: Teams build plans around aspirational dates that later move. Correction: record the supplier’s confidence or commitment level, contractual status, dependencies and consequence of delay.
Reviewing features but not supportability
Problem: A feature-rich future does not help if your current version is nearing end of support. Correction: put lifecycle status, upgrade effort and legacy exposure beside every strategic roadmap item.
Accepting a vendor presentation without internal decisions
Problem: No one owns the actions created by the meeting. Correction: use a decision-led agenda and publish owners, due dates, assumptions and escalation paths.
Best Value
Waiting until renewal
Problem: Contract deadlines remove your leverage and make migration unrealistic. Correction: place renewal and termination dates on the roadmap calendar and start the assessment early.
Ignoring evidence that the roadmap has changed
Problem: Teams continue to use an old slide deck after a product, ownership or commercial change. Correction: date every roadmap version, keep the supplier’s communications and mark superseded assumptions.
A practical review record
For each supplier, keep one concise record containing:
- Business owner, technical owner, procurement contact and supplier contacts.
- Criticality tier and the reasons for it.
- Current products, versions, integrations, data types and contractual dates.
- Roadmap changes since the last review and confidence level for each item.
- Lifecycle milestones, support status and legacy risks.
- Incidents, service trends, support issues and unresolved actions.
- Commercial, ownership, financial or security signals.
- Decisions, risk acceptances, owners, due dates and escalation points.
- Data-extraction, interoperability and alternative-supplier assumptions.
- Next formal review date and the specific events that would trigger an earlier one.
This record lets governance committees compare suppliers consistently and prevents knowledge from disappearing when an account manager, product owner or internal sponsor changes.
Example: applying the cadence
Suppose a company relies on one platform for customer operations, integrates it with billing and identity systems, and has a renewal in nine months. It belongs in the strategic tier. The company holds a focused quarterly review, monitors release and incident notices monthly, confirms support status for its deployed version, and starts renewal and exit analysis before the notice deadline. If the supplier announces a forced migration between quarterly meetings, the company opens an interim assessment immediately rather than waiting for the next scheduled session.
A separate team uses a low-dependency reporting tool with exportable data and several alternatives. An annual vendor-health and roadmap review, supplemented by routine release and incident monitoring, may be proportionate. If the supplier changes its pricing materially or announces end-of-life, that annual cadence is suspended for an interim assessment.
The decision rule
Use quarterly focused reviews for suppliers whose roadmap could materially affect business continuity, architecture, security, lifecycle or renewal decisions. Use an annual formal assessment for other active vendors, and monitor all suppliers for signals that require an earlier review. The review is successful when it produces a defensible decision, an owner and enough lead time to act—not when the supplier delivers the longest roadmap presentation.
