Most small businesses should refresh a cash-flow forecast at least monthly. Move to a weekly review when cash is tight, receipts or payments are volatile, the business is seasonal, major bills are approaching, or actual cash repeatedly misses the forecast. Daily forecasting is useful only when day-to-day liquidity decisions require it. The schedule is operating guidance, not a legal rule or a guarantee of accuracy.
Choose the update frequency from your cash risk
A forecast is useful only when its assumptions are current enough to warn you about a shortfall. A business with predictable customer payments and regular expenses can usually work on a monthly refresh. A business whose bank balance can change materially within days needs a shorter review cycle.

| Business condition | Practical cadence | What to do |
|---|---|---|
| Predictable receipts, routine expenses and comfortable cash headroom | Monthly minimum | Reconcile the completed month to bank actuals, revise assumptions and extend the forecast. |
| Seasonal sales, uneven collections, large one-off payments or limited liquidity | Weekly | Check expected bank dates for receipts and payments, then investigate material variances. |
| Possible inability to meet payroll, tax, debt or supplier commitments within days | Daily or more often for the affected period | Track near-term inflows and outflows against the bank balance and take corrective action early. |
| Repeated forecast misses | Increase frequency until assumptions stabilize | Identify the cause of the misses, change the model and keep reviewing at least weekly. |
Business Wales guidance says, “You should monitor your cashflow regularly, ideally at least once a week.” Xero’s US small-business guide presents monthly updating as a baseline and weekly updating when fluctuations or seasonality are significant. These recommendations describe useful practices; they are not statistics showing what every business does.
Keep two planning views when necessary
Update the near-term dates frequently without discarding the longer plan. Business Wales commonly describes a forecast covering 12 months. Xero describes a rolling 13-week short-term forecast alongside a medium-term annual plan. The British Business Bank advises covering at least the full length of the business’s cash-flow cycle, from paying for inputs to collecting customer cash.

The rolling 13-week view
Use one column for each week. When a week ends, replace its estimates with actual receipts, payments and closing cash. Add a new week at the far end so 13 future weeks remain visible. This view helps answer questions such as whether cash will cover next month’s payroll or a tax payment.
The annual planning view
Use monthly columns for the longer horizon. It is appropriate for decisions such as hiring, equipment purchases, financing, rent commitments and seasonal inventory. The monthly plan should be refreshed when the underlying assumptions change, even if the weekly model is doing the day-to-day work.
What to update at every review
Cash-flow forecasting is about the date money reaches or leaves the bank, not merely when a sale or invoice is recorded. An invoice issued today may not become a receipt for 30, 60 or 90 days. Likewise, a supplier bill entered in accounting software may be paid on a different date.

- Opening balance: Start with the actual bank balance for the first forecast period, including relevant accounts.
- Receipts: Replace optimistic invoice dates with realistic collection dates. Include non-sales inflows such as loans, grants, owner funding, refunds or asset sales when they apply.
- Payments: Include payroll, rent, suppliers, tax, loan principal and interest, insurance, subscriptions, irregular bills, planned hiring and capital purchases.
- Net movement: Subtract forecast payments from forecast receipts for each period.
- Closing balance: Add net movement to the opening balance. Carry that closing figure into the next period as its opening balance.
- Assumptions: Record changes to prices, sales volume, payment terms, staffing, tax timing and any other driver that moves cash.
Business.govt.nz recommends considering optimistic, realistic and pessimistic income scenarios. Scenario columns are particularly valuable when a large customer, renewal, project milestone or funding event is uncertain.
A monthly update routine for stable cash flow
- Choose a fixed review date. A date shortly after month-end gives you time to obtain bank statements, payroll totals and supplier information.
- Replace the closed month with actuals. Reconcile receipts and payments to the bank rather than leaving the original estimates in place.
- Explain important differences. Note whether a variance came from late collection, an unplanned purchase, a timing shift or an incorrect assumption.
- Reforecast future months. Move expected receipts and payments to the dates you now believe are realistic. Change sales, margin, staffing and tax assumptions when evidence has changed.
- Extend the horizon. Add a new month at the far end so the forecast still covers the chosen 12-month or cash-cycle horizon.
- Check decision dates. Look for periods in which cash could fall below the amount needed for payroll, tax, debt service, suppliers or other non-negotiable commitments.
Monthly updating is a minimum for relatively stable conditions, not permission to ignore a warning between review dates. If a major payment or collection changes, enter it as soon as you know about it.
A weekly routine for volatile or constrained cash
- Begin with today’s bank balance. Use the cleared balance and account for transfers between business accounts so cash is not counted twice.
- Review the next 13 weeks. Confirm the expected date and amount of each significant receipt and payment.
- Contact owners of uncertain items. Ask customers when approved invoices will be paid and confirm supplier, payroll, tax and lender due dates.
- Refresh the three scenarios. A realistic case should use evidence-based dates; a pessimistic case can test delayed collections or an unexpected cost; an optimistic case should not assume cash arrives before it is contractually likely.
- Compare forecast with actual. Investigate differences large enough to affect a commitment or the minimum cash buffer you have chosen.
- Take an action while there is time. Options might include rescheduling a discretionary purchase, accelerating an invoice, negotiating supplier timing or arranging finance. Record the action and its expected cash effect.
- Roll the week forward. Close the completed week with actuals and add a new future week.
Weekly monitoring is especially prudent when sales are seasonal, customers pay late, receipts vary sharply, a large one-off outflow is approaching or the previous forecast has missed repeatedly.

When daily forecasting is justified
Daily work is not required for every small business. It is useful when the timing of cash can change the decision you make that day—for example, whether payroll can be released, a supplier payment can be made, a shipment can be accepted or a short-term facility must be drawn.

Return to weekly or monthly reviews once the risk has passed and the assumptions are reliable again. Business.govt.nz notes that daily or weekly forecasting can help owners stay on top of day-to-day cash; it does not require daily updates for all businesses.
Use forecast accuracy to change the cadence
Every review should include a forecast-versus-actual comparison. Look at both the amount and the timing of the difference. A total that is close for the month can still hide a dangerous one-week delay in customer receipts.

Classify the variance
- Timing variance: The payment or receipt occurred, but in a different period. Move the item to the correct date.
- Amount variance: The date was reasonable, but the amount was wrong. Replace the estimate with better evidence.
- Omission: A recurring or one-off item was absent. Add it and check earlier periods for the same gap.
- Structural change: Sales volume, pricing, staffing, payment terms or financing has changed. Rebuild the affected assumptions rather than making a one-period adjustment.
No reviewed guidance sets a universal numerical threshold for a “material” variance. Set an internal trigger that prompts action before a miss can threaten payroll, tax, suppliers or loan payments. A business with little headroom should use a lower trigger than one with substantial reserves. Repeated misses are a reason to review the model and increase the refresh frequency, even when no single error looks large.

Stable professional services firm
A consultancy receives retainers on predictable dates and has steady payroll and rent. A monthly reconciliation and rolling annual plan may be sufficient. If a client begins paying 45 days late, the owner should switch the near-term view to weekly until collection timing becomes dependable.
Seasonal retailer
A retailer may have several quiet months followed by concentrated sales, inventory purchases and temporary staffing. Weekly updates during the build-up and peak season can reveal a funding gap that a monthly average would conceal. The annual plan remains useful for ordering and hiring decisions.
Best Value
Project contractor with milestone billing
A contractor can show profit on signed work while cash remains low until a milestone is approved. Weekly tracking of approval and payment dates is more informative than updating revenue totals monthly. Daily checks may be appropriate around payroll or a major materials purchase.
Spreadsheet, accounting software or professional help?
A spreadsheet is a credible low-complexity method. Business.govt.nz says a forecast can be maintained in a spreadsheet or accounting software, and the British Business Bank describes an Excel template that recalculates when inputs change. Use separate input cells or tabs for assumptions, receipts, payments, scenarios and actuals so a changed date flows through the model.
Accounting software can reduce data entry when bank transactions and invoices are already recorded, but automation does not make an estimate accurate. You still need to confirm expected payment dates, one-off commitments and items that are not yet invoiced. Choose the method your team will update consistently rather than buying a specialist physical planner; the guidance does not establish that a dedicated book or hardware product is necessary.
An accountant or bookkeeper can help structure categories, reconcile actuals and challenge assumptions. Business.govt.nz identifies professional assistance as an option, but the appropriate level depends on transaction complexity, tax obligations and the consequences of a forecast error.
Common failure modes and fixes
- Updating only sales totals: Add the expected bank date and amount for each material receipt.
- Leaving old estimates in closed periods: Replace them with actuals so the next opening balance is trustworthy.
- Ignoring non-sales cash: Include tax, debt, payroll, owner funding, grants, refunds and capital purchases where relevant.
- Using one annual total: Spread receipts and payments across the periods in which cash is expected to move.
- Failing to roll the horizon: Add a new week or month after each completed period.
- Treating a forecast as a promise: Maintain realistic and pessimistic cases and revise them when evidence changes.
- Reviewing too slowly after misses: Move from monthly to weekly, or temporarily daily, while the cause is investigated.
What the available guidance does—and does not—prove
The cadence recommendations come from practical guidance published in New Zealand, Wales and the United Kingdom, together with US vendor guidance. Business.govt.nz’s page was last reviewed on 15 July 2025; the guidance was reviewed for this article on 11 October 2026. The material does not provide a named statistic measuring how often small businesses update forecasts, and it does not establish a single legally mandated schedule for every jurisdiction or business type.
Therefore, “monthly,” “weekly,” “13 weeks” and “12 months” should be read as operating recommendations or example horizons. The right frequency is the one that gives your business enough warning to act before a cash shortfall reaches an essential payment.
