Leaders improve emotional intelligence in AI-assisted teams by making their own reactions visible, listening carefully to employee concerns, responding with empathy, and keeping a person accountable for consequential decisions. AI adoption changes roles, workflows and expectations; it is not just a software installation. Your job is to create a working system in which people can question outputs, understand who decides, and develop the judgment needed to use AI well.
That means pairing AI fluency with self-awareness, communication and clear human checkpoints. The practices below translate those capabilities into team routines without treating emotional intelligence as a cure-all or claiming that any single course guarantees better performance.

Why emotional intelligence is a management requirement for AI-assisted work
AI can alter how work is assigned, evaluated and completed. Employees may worry about surveillance, job redesign, errors in customer-facing work or losing opportunities to learn. Managers may feel pressure to adopt tools before they understand their limits. Emotional intelligence (EI) helps leaders notice those reactions and respond without becoming defensive, dismissive or overconfident.
The Chartered Management Institute’s 2026 Artificial Intelligence; Real Leadership Report summary describes AI adoption as a management and change challenge. Its CMI Research figures report that 70% of managers seek advice from generative AI rather than from their managers, 68% are still experimenting or building pilots, and more than 80% believe their own and their team’s performance would improve with a better understanding of how to manage AI. Those figures describe the managers covered by CMI’s work, not every organization.

CMI calls on leaders to act as “intelligent commissioners,” combining human judgment, emotional intelligence and a human-in-the-loop approach. In practice, EI is the discipline that keeps speed, efficiency and enthusiasm from crowding out listening, context and responsibility.
What EI looks like in this setting
- Self-awareness: noticing when excitement, fear, status concerns or time pressure are shaping your reaction to an AI proposal.
- Self-regulation: slowing down before approving a consequential output or responding to a worried employee.
- Empathic listening: finding out whether a concern is about accuracy, workload, privacy, fairness, role security or lack of training.
- Relationship management: keeping disagreement productive while the team learns a new workflow.
- Accountability: making it explicit where a person reviews, decides, documents and owns the result.
Start with your own reactions before asking the team to adapt
Employees read a manager’s behavior as a signal about what is safe to say. If you present every AI output as brilliant, people may hide doubts. If you reject every tool because of one bad result, they may stop raising useful possibilities. Self-awareness lets you separate the technology’s actual risk from your personal reaction to change.
Use a pause-and-name routine
- Pause. Before approving a recommendation or replying to a challenge, take a short break. Do not let urgency become an unspoken decision rule.
- Name the reaction. Silently identify what you are feeling: excitement, anxiety about losing control, irritation at a question, or pressure to show quick results.
- Test the assumption. Ask what evidence would support or disprove your first interpretation. A question about an AI tool may indicate a training gap rather than resistance.
- Choose the leadership behavior. State what you know, what you do not know and what will happen next. This is more credible than pretending certainty.
Keep a brief decision log for high-impact uses. Record the input reviewed, the output considered, the human judgment applied and any correction made. The log is both a governance aid and a prompt for noticing patterns in your own decisions.

Listen for the real concern, not just the stated objection
Invite employees to describe what feels unclear, risky or useful about AI in their work. Do not label every question as resistance, and do not assume that two people expressing the same objection have the same cause.
Questions that reveal the issue
- “Which part of this workflow feels least clear?”
- “What could go wrong for a customer, colleague or deadline?”
- “Which task would you be comfortable delegating, and which would you want to keep reviewing?”
- “What skill or information would make you more confident?”
- “Where would an incorrect output be hardest to detect?”
Listen without interrupting to correct the employee’s premise. Reflect the concern back in neutral language, then check that you understood it. If the issue is outside your authority, say who will address it and when the team will hear back. Trust declines when leaders invite candor and then disappear.

Make empathy operational during role and workflow changes
Empathy is not agreeing with every concern or promising that no role will change. It is taking the person’s situation seriously while explaining the business need and the limits of what you can promise.
Explain the change in four parts
- Purpose: describe the team or customer outcome the AI use is meant to improve.
- Task impact: identify which activities may be delegated, assisted or newly required.
- Human contribution: explain where judgment, context, relationship skills or escalation remain essential.
- Support and review: specify training, practice time, feedback channels and the date when you will revisit the workflow.
For example, if an AI system drafts routine client updates, explain whether employees will spend more time checking facts, handling exceptions or advising clients. Connect delegation choices to role expectations and team goals; do not imply that automation automatically creates spare capacity.

The Conference Board’s October 12, 2026 report, Leadership Disrupted: Preparing for an AI-Enabled Workplace, states: “AI-enabled work also requires deliberate human checkpoints at critical stages so leaders can review inputs, validate outputs, correct errors, and confirm that decisions remain fit for purpose.” Turn that principle into a visible workflow.
A practical human-in-the-loop sequence
- Define the decision. State what the AI is helping with and what remains a human decision. A draft, ranking or recommendation is not the same as authorization.
- Check the input. Confirm that the data, instructions and context are appropriate, current and permitted for the tool.
- Review the output. Look for factual errors, missing context, biased assumptions, fabricated citations, unsafe advice and inappropriate tone.
- Apply human judgment. Compare the output with policy, professional standards, customer needs and the consequences of being wrong.
- Approve, revise or reject. Record who made the decision and what changes were made when the work is consequential.
- Provide an escalation route. Give every team member a simple way to flag questionable outputs without being punished for slowing the process.
Increase the level of review when an output affects employment, health, safety, finances, legal exposure, access to services or a person’s reputation. For low-risk drafting, a lighter check may be appropriate; the standard should be explicit rather than left to individual guesswork.
Use emotionally intelligent language in everyday AI conversations
| Situation | EI move | Example manager language | Follow-through |
|---|---|---|---|
| An employee says the tool is replacing their expertise. | Acknowledge the identity and learning concern before discussing efficiency. | “Your subject knowledge is still what lets us detect weak answers. Let’s define which judgments remain yours.” | Map the workflow and schedule practice on review tasks. |
| A team member reports a confident but wrong output. | Thank them for surfacing the risk; avoid blaming the person who used the tool. | “Show us where it failed and how we would catch that earlier.” | Update the prompt, checklist or approval point and share the change. |
| Adoption is slower than planned. | Separate capability, trust and process problems instead of demanding enthusiasm. | “What is blocking use: unclear policy, poor results, missing skills or workload?” | Assign an owner and a date for each barrier. |
| Two colleagues disagree about an AI recommendation. | Keep the disagreement on evidence, impact and decision rights. | “What input and standard are we using, and who has authority to decide?” | Document the decision rule so the dispute does not recur. |
Build role-specific capability, not generic AI confidence
The Conference Board recommends work-based, role-specific development. A general introduction to prompts may not prepare a claims supervisor, engineer, recruiter or support lead for the errors and judgments that matter in that role. Pair AI practice with critical thinking, domain knowledge and people skills.

A 30-day practice cycle
- Choose one real task. Select a bounded activity with a clear quality standard and manageable risk.
- Demonstrate the full workflow. Show the input, output, review questions, correction and final human decision.
- Practice in pairs. One person uses the tool while the other looks for unsupported claims, omissions and unintended effects.
- Debrief the human experience. Ask what felt confusing, embarrassing, risky or unexpectedly useful. These reactions are training information, not distractions.
- Revise the standard. Improve the prompt, checklist, escalation path or division of labor, then repeat the task.
When evaluating a course, workshop or credential, ask whether it provides hands-on practice for your roles, integrates interpersonal skills with AI literacy, and explains governance and accountability. SHRM lists an AI+HI Specialty Credential covering practical, ethical and strategic tools for implementing AI; verify its current terms and availability before purchasing. A 2023 Heliyon review, which covered 104 peer-reviewed articles and reviews published from 1998 through 2022, cites Daniel Goleman’s Working with Emotional Intelligence as further reading. That reference is not evidence that the book or a credential produces a measured intervention effect.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsProtect trust and coordination as human-AI teaming evolves
A review by Schmutz and colleagues in Current Opinion in Psychology identifies coordination, communication, trust and shared understanding as recurring issues in human-AI teams. It also calls for stronger study in real-world settings. Treat those topics as monitoring responsibilities rather than assuming that a successful pilot proves the team is healthy.
Team routines that make trust observable
- Shared vocabulary: define terms such as draft, recommendation, approval and override.
- Visible ownership: attach a named person to each consequential decision, even when AI performed much of the preparation.
- Regular exception reviews: examine unusual, corrected or escalated outputs, not only average productivity.
- Psychological safety checks: ask whether people can challenge an output, admit uncertainty and report a near miss.
- Cross-role learning: let users explain how AI changes handoffs so that one team’s shortcut does not become another team’s hidden workload.
Revisit these routines after workflow changes, staffing changes or a significant model update. Trust is maintained through repeated evidence that concerns are heard and decisions remain accountable.
Measure progress without pretending EI caused the result
Use a small set of behavioral and operational indicators. They can show whether your management system is becoming clearer, but they do not prove that emotional intelligence alone caused adoption or business performance.
- Percentage of consequential workflows with a documented human reviewer.
- Time from an employee’s risk report to an acknowledged response and a resolved action.
- Number and type of corrected outputs, including whether the same failure recurs.
- Employee responses to questions such as “I understand when a person must decide” and “I can challenge an AI output safely.”
- Participation in role-specific practice and evidence that checklists or decision rules improved.
- Quality of handoffs between people and between teams using different AI-supported steps.
Deloitte’s January 14, 2026 release, based on an online survey of 1,394 employees conducted June 23 to July 17, 2025, found that members of self-identified high-performing teams were 2.3 times as likely to feel trusted by their team leader and 2.3 times as likely to feel respected and appreciated by peers. They were also nearly three times as likely to say their team promoted a culture of apprenticeship (40% versus 15%). These are survey associations, not causal estimates, and the comparison should not be generalized to every team. Deloitte chief talent officer Dave Rizzo summarized the implication this way: “Winning with an AI-enabled strategy requires real investment in both technical skills and the human capabilities that technology can’t replicate.”

Common leadership mistakes and their corrections
Performative enthusiasm
Problem: presenting adoption as inevitable and positive, which suppresses useful dissent.
Correction: state the intended benefit, name known limits and invite employees to identify risks before launch.
Delegating accountability to the tool
Problem: saying “the AI decided” when a person approved, published or acted on the result.
Correction: publish decision rights and require a named reviewer for consequential work.
Generic training detached from work
Problem: measuring attendance at a course instead of whether people can spot errors in their own tasks.

Correction: practice on real workflows with role-specific quality standards and debriefs.
Confusing a quiet team with a trusting team
Problem: interpreting few questions as agreement.
Correction: use private channels, structured round-robin questions and explicit invitations to challenge outputs.
Overcorrecting after one failure
Problem: banning useful assistance after a single error, or ignoring a serious error because the average output looks good.
Correction: analyze the input, review point, detection method and consequence, then adjust controls proportionately.
A practical leadership standard
For every AI-assisted workflow, a leader should be able to answer five questions: What is the tool contributing? What does it not know? Where does a person review and decide? How can an employee challenge the result? What will the team learn from the next exception? If your team can answer those questions in its own language, emotional intelligence has become part of the operating system rather than a slogan.
