Indian IT companies can build stronger global-client teams by starting with the client outcome—not a job-title list—then mapping the capabilities, domain knowledge, ownership and learning loops needed to deliver it. A practical model combines deep technical specialists with professionals who understand the client’s industry and can work across product, security, data and operations. Team composition should remain adjustable as scope changes, while hands-on projects and external learning partners keep skills current.
Start with the client outcome, not an org chart
Global clients buy results such as a reliable cloud migration, faster claims processing, a secure data platform or a software product that can be improved continuously. They do not buy a fixed number of developers, testers or project managers in isolation. Define the result first, then design the team that can produce and measure it.

1. Write an outcome brief
For each engagement, document the business objective, measurable success indicators, delivery horizon, regulatory constraints, operating regions, existing technology and the decisions the team is expected to own. An outcome brief might specify a 30% reduction in order-processing time, zero critical security findings at launch, or a monthly release cadence. These statements make capability gaps visible before hiring or allocation begins.
2. Convert the brief into workstreams
Break the outcome into durable workstreams rather than temporary tasks. A customer-data modernization programme may require architecture, data engineering, application integration, cybersecurity, quality engineering, change management and product discovery. Each workstream should have a clear owner, interfaces with other workstreams and acceptance evidence.

3. Map capabilities to roles
Use a capability map that distinguishes “must be expert,” “must be proficient” and “can be supported by a shared specialist.” This avoids both extremes: staffing every skill as a full-time specialist, or expecting generalists to cover safety-critical work without support.
| Client outcome | Capabilities to map | Possible accountable roles | Evidence of readiness |
|---|---|---|---|
| Cloud migration with controlled risk | Cloud architecture, platform engineering, application refactoring, FinOps, security and cutover planning | Solution architect, platform lead, migration engineers, security lead and product owner | Migration runbooks, recovery tests, cost baseline and service-level measures |
| AI-enabled operations | Data quality, model development, MLOps, responsible-AI controls, workflow redesign and user adoption | AI specialist, data engineer, MLOps engineer, domain lead and change lead | Validated model metrics, monitoring, human-override procedures and adoption measures |
| Regulated digital product | Product discovery, sector regulation, secure engineering, accessibility, quality and release governance | Product manager, domain analyst, security engineer, quality lead and delivery lead | Traceable requirements, audit evidence, security testing and customer outcome metrics |
4. Decide where ownership sits
Clarify whether the team is executing defined services, operating a platform, or owning an end-to-end product outcome. Product ownership requires prioritization, user research and roadmap authority; a staff-augmentation team may instead execute a client-defined backlog. Confusing these models creates duplicated decisions and weak accountability.
Build composite capability: technical, professional and domain
NASSCOM’s Future Skilling for the Digital Economy report describes digital capability as a composite of technical skills, professional skills and domain knowledge. That principle remains useful because global delivery work fails when any one layer is missing.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesTechnical depth
Technical depth should match the risk and architecture of the work. Depending on the engagement, this can include cloud and platform engineering, data engineering, software architecture, cybersecurity, quality engineering, automation, user-experience technology and AI engineering. Maintain a small number of recognised specialists for difficult or high-consequence problems, supported by engineers who can apply the patterns in daily delivery.
Professional skills
Professionals working across time zones need written communication, facilitation, negotiation, estimation, incident communication and documentation discipline. A technically excellent engineer who cannot explain a trade-off to a client’s operations, legal or finance team is not sufficient for an outcome-led engagement. Assess these skills through design reviews, demos, incident simulations and written decision records rather than course completion alone.

Domain knowledge
Domain capability means understanding how the client creates value and where work is constrained. In banking, that may involve risk controls and reporting; in healthcare, clinical workflows and privacy; in manufacturing, plant operations and supply-chain dependencies. Pair domain analysts or practitioners with technical leads, and make domain learning part of onboarding and sprint planning.
Use capability pairs instead of isolated experts
For every critical capability, identify a primary specialist and a secondary practitioner who can operate the skill with guidance. This creates resilience without pretending every person must be an expert in everything. Document design decisions, reusable patterns and runbooks so knowledge survives rotation or expansion.

Which skills should Indian IT teams develop as client needs change?
Demand is not identical across clients or providers, so use signals from the account pipeline, renewal conversations and delivery risks rather than a universal skills list. NASSCOM’s Digital Enterprise 2025 summary reports robust AI hiring alongside more conservative digital-talent hiring, with specialist AI and domain-plus-AI roles emerging as a directional trend. It does not establish a uniform forecast for every Indian IT company.
Specialist AI capability
Build specialists in areas the engagement genuinely needs: model development, evaluation, retrieval and data pipelines, MLOps, AI security, or responsible-use controls. A specialist should be able to define limitations, monitor production behaviour and explain trade-offs—not merely call a model API.
Domain-plus-AI capability
Train people who can redesign a business workflow with AI while understanding the sector’s controls and economics. For example, an insurance domain analyst who can frame an underwriting-assistance use case, specify human review and measure loss-ratio impact may be more valuable than a general AI practitioner unfamiliar with insurance operations.

Cloud, cybersecurity and engineering fundamentals
AI initiatives still depend on reliable data, identity, observability, software delivery and security. NASSCOM’s 2024 GCC landscape report identifies skills development, talent transformation, AI and digital capability, cybersecurity and strategic partnerships as development themes. Use these as capability areas to evaluate, not as proof that every account requires the same mix.

Product and commercial fluency
Global clients increasingly expect teams to connect engineering choices to customer value, cost and adoption. Develop product discovery, roadmap management, FinOps, vendor management and benefits measurement alongside technical skills. These capabilities help a team move from delivering components to owning outcomes.
Choose a team model deliberately
There is no single ideal structure for all Indian IT companies. Compare possible models against the engagement’s risk, ownership and learning requirements.
| Model | Capability depth | Domain expertise | Ownership | Agility and learning | Best fit |
|---|---|---|---|---|---|
| Specialist core with shared experts | High in scarce areas; specialists serve several teams | Built through embedded domain partners | Clear technical ownership; product ownership must be assigned separately | Efficient for changing demand, but shared experts can become bottlenecks | Multiple related engagements needing security, cloud or AI depth |
| Dedicated product squad | Balanced engineering, quality, design and product skills | Deepens through continuous client contact | Strong end-to-end product accountability | High agility when empowered; requires sustained funding and learning time | Long-lived products and platforms |
| Domain-led delivery team | Technical depth tailored to one sector | Very strong operational context | Strong for a defined business process; may need central architecture support | Fast within the domain, less flexible across sectors | Regulated or workflow-heavy transformations |
| GCC-style capability centre reference model | Niche deep-tech and engineering capability can be combined with product management | Usually tied closely to one parent enterprise | Often includes global product work and broader platform ownership | Agile operating models are reported in mid-market GCCs, but the model is not a direct substitute for every services team | Benchmarking a captive or long-term strategic centre |
NASSCOM and Zinnov’s 2025 mid-market GCC report describes niche deep-tech skills, product-management capability, global product work and agile operating models in those centres. Treat those characteristics as reference points, not universal criteria for Indian IT vendors.
Turn skilling into a continuous operating system
Course libraries alone do not create delivery capability. The 2020 NASSCOM skilling report recommends hands-on, project-based development and learning ecosystems involving training providers, academia, enterprises and government. Apply that idea as a repeatable system.

Diagnose at the engagement level
At mobilisation, assess each person against the capability map using evidence from code, architecture decisions, client workshops, security reviews or operational incidents. Record proficiency, confidence and the level of supervision required. Reassess when scope or technology changes.
Learn in the flow of work
- Select a real delivery problem: choose a backlog item, migration rehearsal, model evaluation or incident exercise tied to the client outcome.
- Pair roles: combine a specialist with a practitioner and include a domain or product representative.
- Produce an artefact: require a tested component, runbook, decision record, dashboard or client demo.
- Review and reuse: capture feedback, update the pattern library and assign the next person to apply the skill.
Use multiple learning partners
Combine internal guilds and communities of practice with universities, specialist training providers, technology communities and client-led workshops. Select partners for the capability gap and verify that learning includes labs, assessment and applied projects. Credentials can support a baseline, but project evidence should determine whether someone is ready for client responsibility.
Protect learning capacity
Reserve time in quarterly plans for labs, architecture reviews and peer coaching. If every hour is sold to delivery, the organisation will repeatedly buy skills at the last minute and lose the ability to adapt. Make learning work visible in resource plans and manager objectives.

Days 0–30: establish the baseline
- Interview client stakeholders and write the outcome brief.
- Inventory current skills, domain exposure, certifications, project evidence and availability.
- Identify single points of failure and capabilities that require independent review.
- Choose the ownership model and define decision rights.
Days 31–60: close the highest-risk gaps
- Assign specialists to critical architecture, security, data or AI decisions.
- Pair each critical capability with a developing practitioner.
- Run hands-on simulations using the client’s tools, data shapes and controls where permitted.
- Agree measurable acceptance criteria with the client before expanding the team.
Days 61–90: prove repeatability
- Deliver a thin slice or pilot that exercises the major interfaces.
- Review quality, security, cost, cycle time and stakeholder feedback.
- Update the capability map and learning backlog from observed gaps.
- Document which skills can be shared, which must remain embedded and how the team will scale or contract.
Measure whether the team is becoming more capable
Track leading indicators as well as delivery results. Useful measures include the percentage of critical capabilities with a trained backup, time from identified gap to demonstrated proficiency, proportion of learning completed through assessed project work, reuse of approved patterns, escaped defects, security findings, deployment recovery time, client outcome attainment and internal mobility into priority roles. Segment results by account and capability; an organisation-wide average can hide a serious gap in one regulated programme.
Review the measures with client and delivery leaders monthly, but avoid turning them into individual surveillance scores. The purpose is to direct coaching, staffing and investment toward risks that could affect the outcome.
Best Value
Common failure modes and corrections
Staffing by title count
Symptom: the team meets a staffing plan but cannot make key decisions. Correction: require evidence for each critical capability and assign decision owners.
AI without domain or controls
Symptom: a promising prototype cannot pass privacy, security or operational review. Correction: include domain, risk, data-quality and MLOps roles from the first discovery cycle.
Training detached from delivery
Symptom: completion rates rise while project performance does not. Correction: make every priority course lead to a reviewed artefact or supervised production task.
Overusing a GCC template
Symptom: a services engagement carries product roles and governance that the contract does not support. Correction: borrow useful practices—deep expertise, product thinking and agility—only where the client’s scope and ownership justify them.
Assuming demand is uniform
Symptom: broad hiring follows a market headline but utilisation or client value does not improve. Correction: use account-level demand evidence, scenario planning and modular teams.
How to interpret the market evidence
NASSCOM’s 2020 report counted 680,000 digitally skilled professionals across emerging technologies in FY2019 and estimated 884,000 in FY2020. These are historical figures from that report, not a current workforce count. NASSCOM’s June 2025 Quarterly Industry Review reports IDC projections of 5% global IT-services spending growth for 2025 and 5.2% for 2026; those are forecasts, not realised growth. Use both sources as context for planning discipline, not as proof of a current talent shortage or a uniform hiring requirement.
The durable conclusion is organisational: define work precisely, combine technical depth with professional and domain capability, and keep learning connected to real delivery. That approach lets an Indian IT company adjust team composition as global clients move between managed services, product engineering, cloud, cybersecurity and AI-enabled work.
