First map exposure across ingredients, packaging, energy, labor, freight, currency, tariffs and supplier capacity. Then combine productivity savings, supplier and sourcing changes, tighter inventory control, selective pricing and—where the exposure and market support it—commodity hedging.
Every lever has a trade-off. Price increases can reduce volume or accelerate private-label switching; cheaper supply can create quality or continuity risk; inventory buffers consume cash and may expire; and hedges manage price risk without guaranteeing a lower total cost. The right mix depends on the company’s products, contracts, geography, customers and execution capability.

Start with an input-cost exposure map
Before approving a surcharge, renegotiating a contract or changing a recipe, quantify what is actually driving margin pressure. A practical exposure map ranks each input by the following dimensions:
Recommended Free Tools
- Spend: annual and per-unit cost, including ingredients, packaging materials, co-manufacturing, energy, labor, warehousing and transportation.
- Volatility: how quickly the price moves and whether the movement is seasonal, cyclical or event-driven.
- Substitutability: whether another material, specification or supplier can meet safety, taste, regulatory and brand requirements.
- Lead time and shelf life: the time needed to qualify an alternative and the risk that extra inventory becomes obsolete.
- Concentration and location: dependence on one supplier, plant, country, port, currency or transport lane.
- Customer and product sensitivity: contractual pass-through terms, retailer price windows, consumer price elasticity and the margin of each SKU.
Campbell’s 2026 Form 10-K describes exposure to raw materials, packaging, energy, logistics, finished products, labor, tariffs and geopolitical events, while Kraft Heinz’s 2025 Form 10-K also identifies commodity, fuel, currency, weather and trade risks. Those disclosures show the breadth of the problem, not a universal list or ranking for every FMCG portfolio.

Separate the map into gross exposure (the cost that would be incurred without action) and net exposure (what remains after contracts, inventory, hedges and approved price changes). Assign an owner and review date to every major exposure so a mitigation does not remain theoretical.
Choose actions by economics and execution risk
Compare options using the same decision criteria rather than judging them only by headline savings. Record the expected time to impact, whether savings recur, capital and working-capital requirements, quality and service risks, retailer or supplier dependency, likely volume and mix effects, exposure reduction and reversibility.
| Lever | Typical objective | Main trade-off to test | Evidence status |
|---|---|---|---|
| Productivity and cost reduction | Lower conversion, labor, waste or overhead cost per unit | Implementation effort, capital needs and risk of disrupting service or quality | Disclosed as a mitigation approach by Campbell, Kraft Heinz and Conagra; no universal savings rate established |
| Supplier collaboration and alternative sourcing | Improve terms, secure capacity or reduce unit cost | Qualification time, minimum volumes, quality variation and continuity risk | Disclosed by Campbell and Kraft Heinz; results are company-specific |
| Inventory planning | Reduce stock-outs and manage purchase timing | Cash tied up, storage cost, expiry and demand-forecast error | Inventory management is disclosed by Campbell; no standard optimal cover is established |
| Selective pricing or pack changes | Recover part of the cost increase through net realized price | Volume loss, private-label substitution, retailer resistance and lower-margin mix | Disclosed by Campbell, Kraft Heinz and Tootsie Roll; no transferable elasticity estimate |
| Commodity hedging | Reduce uncertainty in defined input prices | Basis and timing mismatch, liquidity, cash-flow and accounting effects; incomplete coverage | Used selectively by Kraft Heinz and described by Conagra; not a guaranteed cost reduction |
The filings establish that these tools are used; they do not prove that one intervention causes a particular return across the industry. Build a business case from the company’s own bill of materials, contracts and demand data.
Operational levers that lower the cost base
Attack conversion cost before cutting customer value
Map yield loss, scrap, line changeovers, downtime, labor hours, overtime, energy use and rework by plant and SKU. Prioritize projects that reduce cost per saleable unit without changing a product’s legally required or consumer-critical attributes. Examples include better scheduling, preventive maintenance, recipe yield control, packaging-line efficiency and lower waste.
Measure savings against a fixed baseline and distinguish recurring run-rate savings from one-time benefits. A lower purchase price that increases scrap or slows a line is not a margin improvement.

Redesign products and packaging deliberately
Material-light packaging, fewer components, standardised formats and reformulation can reduce exposure, but each change requires food-safety, regulatory, shelf-life, sensory and brand testing. A packaging redesign may also affect filling speeds, pallet configuration and freight cost. Treat the full landed cost and customer acceptance as the decision metric, not the material invoice alone.
Use centralized procurement where specifications allow
Kraft Heinz describes centralized sourcing for common commodities and strategic supplier relationships. Consolidation can improve negotiating leverage, demand visibility and specification management. It can also increase concentration risk, so preserve qualified alternatives for critical materials and review the effect on service levels before moving all volume to one source.

Make supplier collaboration measurable
Share realistic demand signals, production plans and quality requirements with strategic suppliers. Joint work can identify yield improvements, packaging substitutions, transport consolidation or longer-term contracts that provide capacity visibility. Tie any concession to a defined term, service level, specification and review mechanism.
Qualify a second source before the crisis
Campbell identifies single-source or single-location dependence as a vulnerability. Build a qualification plan for materials where a disruption would stop production: define the alternate specification, audit the facility, validate samples, confirm regulatory documentation and run a controlled production trial. Keep the approval current; an inactive alternative is not meaningful resilience.
Evaluate total landed cost
Compare price, freight, duties, currency, minimum order quantity, payment terms, yield, defect rates, lead time and inventory requirements. A distant supplier with a lower quoted price may create more working capital and disruption exposure than a nearer source.

Use inventory as a risk tool, not a blanket answer
Inventory can bridge a temporary spike, protect service during supplier disruption or let a company buy at a favorable contract window. It also consumes cash and can expire, become obsolete after a specification change or hide weak forecasting.
Set item-level policies based on demand variability, replenishment lead time, shelf life, supplier reliability and margin. Separate strategic safety stock for high-consequence interruptions from ordinary cycle stock. Review aged and excess inventory weekly during a cost shock, and model the cash and write-off impact before increasing coverage.
Purchase timing should be coordinated with hedging, supplier contracts and production capacity. Buying more of an input does not reduce economic exposure if the finished product cannot be sold or the material cannot be stored safely.
Raise prices selectively and measure the real result
Build a SKU-by-channel price case
Model the proposed change against net realized price, trade spend, rebates, freight terms, contribution margin and expected volume response. Analyse each SKU, channel, customer and pack size rather than applying one percentage across the portfolio. Include competitor prices, promotion intensity and the risk that shoppers move to private label or a lower-priced pack.
Use pack architecture carefully
Campbell reports using smaller package sizes as one mitigation. A pack change can preserve an accessible shelf price, but it changes unit economics, consumer perception, packaging cost per serving and retailer shelf dimensions. Test the effect on volume, mix and customer complaints, and communicate quantity clearly.

Track post-change outcomes
After implementation, monitor realized price, base and promoted volume, market share, distribution, mix, repeat purchase, retailer deductions and contribution margin. A higher invoice price is not a success if volume shifts to lower-margin products or promotion spending rises enough to erase the gain. Kraft Heinz and Campbell both warn that consumer resistance and competitive conditions can limit the ability to raise and sustain prices.
Use hedging only for defined, liquid exposures
Hedging is a risk-management decision, not a promise that total input cost will fall. Document the physical exposure, forecast quantity, hedge instrument, maturity, liquidity, basis relationship, collateral or cash requirements and accounting treatment before entering a position.
Kraft Heinz says it hedges selected input costs but does not fully hedge commodity exposure and notes that hedging may not protect against particular increases. It also identifies less-liquid dairy futures as a constraint. A hedge can therefore leave the company exposed to an unhedged grade, region, timing difference or processing spread. Review hedge coverage against actual purchase volumes and stop or resize positions when the underlying production plan changes.

Margin actions fail if they create stock-outs, recalls or retailer penalties. For every proposed saving, check supplier financial health, capacity, quality history, alternate-site capability, logistics lanes, inventory shelf life and business-continuity procedures. Keep escalation triggers for port closures, geopolitical events, tariff changes and sudden supplier failure.

Use scenario analysis rather than a single forecast: a moderate price increase, a severe commodity spike, a one-month supply interruption and a demand shift toward value products. Identify which decisions can be reversed quickly and which require months of qualification or capital spending.

A practical implementation sequence
- Weeks 1–2: establish the baseline. Reconcile bills of material, purchase invoices, freight, labor and energy to the contribution margin of each major SKU. Identify the largest and most volatile exposures.
- Weeks 2–4: segment the portfolio. Classify products by margin, strategic importance, price sensitivity, customer contract and substitution risk. Flag single-source inputs and materials with long qualification times.
- Month 1: launch no-regret actions. Remove avoidable waste, tighten purchase approvals, correct forecast bias, review trade spending and negotiate immediate service or payment improvements with key suppliers.
- Months 1–3: test commercial actions. Model and stage price or pack changes by customer and channel. Agree on retailer timing, measure volume and mix, and retain a control group where practical.
- Months 2–6: build structural resilience. Qualify alternatives, redesign high-exposure packaging or formulas, improve plant productivity and adjust the supply network where the business case supports the investment.
- At every review: govern hedges and continuity. Reconcile hedge positions to physical demand, review liquidity and basis risk, and test contingency plans for critical suppliers and lanes.
The sequence is indicative, not a guaranteed timetable. Qualification, regulatory approval, customer negotiations and capital projects can take longer in a particular category.
Metrics for a margin-protection dashboard
- Input cost per finished unit and variance to the approved baseline.
- Gross margin and contribution margin by SKU, channel and customer after trade spending.
- Net realized price, base volume, promoted volume, mix and market share.
- Yield, scrap, rework, downtime, labor hours and energy per saleable unit.
- Supplier concentration, on-time-in-full delivery, defects, capacity and alternate-source qualification status.
- Inventory days, aged stock, expiry exposure, service level and cash tied up.
- Hedge coverage versus forecast physical purchases, mark-to-market, liquidity and basis variance.
Review the dashboard in one forum shared by finance, procurement, operations, sales and quality. Otherwise, a procurement saving can be offset by a sales concession, or a pricing decision can create an operations bottleneck that appears only after the fact.
What company disclosures show—and what they do not
Tootsie Roll Industries reported that product cost of goods sold rose 12.9% in 2023 versus 2022, citing ingredients, packaging, labor and benefits, and plant manufacturing supplies and services. The filing also described price increases intended to improve sales-price realization and recover part of margin declines, alongside consumer resistance to higher confectionery prices. This is a company-specific historical result, not an FMCG inflation benchmark.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsConagra Brands’ 2024 Form 10-K describes productivity, cost cutting, pricing and commodity hedging as mitigation strategies while cautioning that they may not fully offset input inflation. Campbell’s and Kraft Heinz provide similar evidence that companies combine operational, sourcing, commercial and financial tools. None of these filings supplies a transferable return, elasticity coefficient or universal ranking of tactics.
Common failure modes
- Raising every price equally: ignores differences in elasticity, customer contracts, competition and margin.
- Chasing the cheapest supplier: overlooks quality, yield, lead time, freight and concentration risk.
- Overbuying inventory: turns a price concern into expiry, obsolescence and cash-flow exposure.
- Calling a hedge a saving: ignores basis mismatch, incomplete coverage, liquidity and accounting effects.
- Counting announced savings as delivered: fails to verify run-rate impact in plant, invoice and contribution-margin data.
- Protecting unit cost while damaging service: creates stock-outs, retailer penalties or lost consumers that exceed the original saving.
Protecting profit under cost pressure is therefore a continuing control cycle: map exposure, choose a balanced portfolio of actions, test the customer and supply response, and reallocate effort as conditions change.
