How FMCG Companies Can Forecast Revenue and Costs for the Next Quarter

The most reliable next-quarter FMCG forecast is a driver-based plan, not a single growth percentage. Start with a clean baseline, add separately documented promotion and event effects, convert units into realized revenue, model costs and supply implications, then reconcile bottom-up assumptions with top-down targets. Review the forecast against orders, shipments, consumer sell-through where available, and actual costs throughout the quarter.

What a next-quarter FMCG forecast must explain

A useful forecast answers four linked questions: how many units will sell, at what realized price, what it will cost to make and deliver them, and whether production and inventory can support the timing. A quarterly total is only the output. The working model should expose the assumptions behind it by customer, stock-keeping unit (SKU), channel, geography, and week or month.

  • Demand: baseline units, launches, delistings, seasonality, distribution changes, and exceptional events.
  • Commercial activity: promotion dates, discount depth, expected incremental lift, trade investment, and mix shifts.
  • Revenue: volume multiplied by expected realized price after customer terms, rebates, discounts, and relevant currency translation.
  • Cost and supply: ingredients or materials, direct labour, overhead, packaging, freight, warehousing, overtime, and inventory exposure.
  • Risk: a base case plus upside and downside cases that vary the few assumptions most likely to move the result.

Keep accounting definitions consistent with your company’s policy. “Sales” may mean gross billings, invoiced sales, or net sales after deductions; the forecast must state which measure it uses.

1. Set the perimeter and calendar before calculating

Write a one-page forecast charter before collecting numbers. It prevents finance, commercial, demand planning, and operations from using different periods or definitions.

Decision What to specify Why it matters
Period Exact quarter, fiscal weeks, cut-off date, and treatment of 53-week calendars Prevents timing differences being mistaken for demand changes.
Scope Markets, legal entities, channels, customers, warehouses, and product hierarchy Defines which data and targets belong in the roll-up.
Currency Transaction currency, reporting currency, and translation rate assumption Keeps operational volume separate from foreign-exchange movement.
Revenue basis Gross sales, net sales, or another internal measure; treatment of returns and rebates Ensures the revenue bridge agrees with the ledger.
Known events Launches, delistings, retailer resets, holidays, weather-sensitive events, and planned promotions Stops unusual calendar effects from contaminating the baseline.

Lock the calendar for promotions and retailer buying windows, but keep an assumption log for items that are not yet confirmed. Assign an owner and a confidence rating to every material assumption.

2. Establish a non-promotional baseline

Build the baseline from historical demand at the most useful level of detail, then adjust it for facts that will not repeat. Oracle’s consumer-goods Sales Volume Planning documentation distinguishes baseline volume—the quantity expected without an account promotion—from the incremental quantity attributed to that promotion. That separation is essential: otherwise a prior deal can be baked permanently into “normal” demand.

Choose the forecasting grain

Forecasting only at total-company level hides mix and customer risk. A practical grain is customer (or customer group) × SKU × location or channel × week. Aggregate that detail to month and quarter for finance reporting. If data quality is weaker, start at customer group × product family and increase detail where promotions, shortages, or margin differences are material.

Clean the history

  • Remove or flag one-time pipeline fills, initial launch shipments, liquidation, and unusually large retailer orders.
  • Mark periods affected by stock-outs, allocation, factory shutdowns, or distribution loss; observed shipments may understate underlying demand.
  • Separate discontinued items and map replacements rather than carrying obsolete SKU history forward.
  • Adjust for changes in store count, distribution, pack size, and channel availability.
  • Preserve the unadjusted history beside the adjusted series so reviewers can see what changed.

Reconcile top-down and bottom-up views

Headquarters may issue a growth target while account teams provide customer-level commitments. Salesforce describes combining headquarters guidance with field actuals and planning by product, SKU, geography, or warehouse. Use that approach as a reconciliation process, not as a reason to force the numbers to match. Show the mathematical gap, list its causes, and obtain an explicit decision on whether the gap represents stretch, risk, or missing information.

3. Keep sell-in and sell-through as different signals

Sell-in is the manufacturer’s shipment or retailer order. Sell-through is the consumer purchase from the retailer or other point of sale. They answer different questions. Sell-in is useful for invoicing, production release, and retailer commitments; sell-through is closer to consumer demand and can reveal whether a shipment is merely building stock in the channel.

There is no universally correct hierarchy between the two. Use both where available, and document the planning purpose. A retailer order that is much larger than recent sell-through may indicate a promotion build, a range reset, or excess inventory rather than a permanent demand step-up. Conversely, strong sell-through with constrained shipments can signal latent demand that shipment history misses. Track retailer inventory, weeks of cover, returns, and stock-outs when those data exist.

4. Add promotions and other events as explicit increments

For every planned promotion, create a record rather than a blanket percentage uplift.

Field Minimum assumption
Timing Start and end dates, retailer buying-in window, and shipment lead time
Scope Account, stores or distribution points, SKUs, pack sizes, and geography
Mechanic Temporary price reduction, multi-buy, feature, display, coupon, or other offer
Economics Expected consumer price, customer discount, trade spend, and net-net price
Demand effect Baseline units, incremental units, timing of the lift, and post-promotion dip if expected
Evidence Comparable historical events, account plan, market data, or planner judgment
Confidence Confirmed, likely, or tentative, with an owner and review date

Estimate lift from comparable events by account, product, mechanic, season, and distribution—not from an average across unrelated deals. The Groceries Code Adjudicator’s 25 June 2018 best-practice guidance asks retailers to consider likely effects on similar, competing, or related products during promotions. In practice, model cannibalisation and substitution where evidence supports it. Check that buying-in quantities are sensible for the product’s shelf life; a shipment that cannot sell before expiry is not a successful forecast.

Keep the formula visible: Forecast units = baseline units + incremental promotion units + other event effects. Do not bury the increment in an unexplained growth rate.

5. Translate units into revenue with a price-volume-mix bridge

Calculate revenue at the same grain as the unit forecast, then aggregate. The core relationship is Net revenue = forecast units × expected realized price. “Realized price” should reflect list price, customer terms, discounts, rebates, returns, and trade investment according to the company’s revenue policy.

  • Volume: baseline change plus incremental event and promotion units.
  • Price: list-price changes and changes in customer-specific net price.
  • Mix: movement between pack sizes, premium and value tiers, customers, channels, or geographies.
  • Foreign exchange: transaction exposure and reporting-currency translation, shown separately from underlying demand.
  • Other: returns, one-off credits, acquisitions, disposals, or accounting reclassifications if material.

FMC Corporation’s quarterly-results communications illustrate why a single sales-growth assumption is inadequate: price, volume, foreign exchange, and costs can move in opposite directions. Its figures are company-specific and should not be treated as an FMCG benchmark; the useful lesson is to show each driver separately.

6. Forecast COGS and operating costs alongside demand

Do not wait for the revenue number to “flow through” to costs. Convert the unit and timing plan into a production, procurement, and logistics requirement.

Build the cost stack

  • Ingredients or materials: contracted prices, commodity exposure, yield, waste, and expected inflation.
  • Direct labour: standard hours, wage rates, shift premiums, and temporary labour.
  • Manufacturing overhead: utilities, depreciation, maintenance, and the fixed-cost absorption effect of volume.
  • Packaging: component cost, artwork changes, minimum order quantities, and obsolescence risk.
  • Freight and warehousing: lane rates, fuel surcharges, storage, handling, and expedited shipments.
  • Promotion-related costs: trade allowances, displays, samples, coupons, and retailer service fees where applicable.

TELUS Agriculture & Consumer Goods identifies ingredients, direct labour, overhead, and packaging as COGS drivers and links the demand plan to production scheduling and pro forma P&L analysis. Its 30 March 2026 article is vendor-authored, so treat the framework as a practical recommendation rather than an accounting standard.

Translate timing into operational consequences

A volume spike in the final week of a quarter may require overtime, rush freight, or a pre-build of inventory even if quarterly units look reasonable. Under-forecasting can create stock-outs, premium transport, and overtime. Over-forecasting can leave cash tied up in inventory that expires or requires markdown. Model production dates, supplier lead times, minimum runs, safety stock, and available capacity before approving the commercial plan.

Separate cost behaviour

Classify costs as variable, fixed, semi-variable, or one-off under your internal accounting model. A fixed factory cost does not disappear when units fall, while a per-case freight cost generally moves with volume. Show rate and volume effects separately so a margin change is explainable.

7. Test margin with base, upside, and downside cases

Create scenarios by changing material drivers, not by applying arbitrary percentages to the final answer.

Driver Base case Upside case Downside case
Baseline demand Most supported run rate Distribution or category growth above plan Recent weakness or lost distribution
Promotion lift Comparable-event estimate Higher execution or display compliance Lower compliance, cannibalisation, or delayed launch
Realized price Approved list and net terms Better mix or lower discount leakage Deeper discounting or adverse mix
Input and logistics cost Current contracts and rates Favourable rates or productivity Commodity, freight, labour, or expedite pressure
Supply Planned capacity and service Recovered capacity or earlier supply Constraint, allocation, or plant disruption

For each case, calculate gross margin and, where used internally, contribution margin after trade investment and relevant variable costs. TELUS recommends starting trade deals with a pro forma P&L and highlights gross margin after trade and net-net price as useful measures. Those measures are management tools, not universal reporting requirements. Set trigger points—for example, a confirmed raw-material increase, a promotion order materially above sell-through, or a service-level failure—that require a scenario refresh.

8. Reconcile, communicate, and govern the number

Run a formal consensus meeting with finance, sales, demand planning, supply chain, procurement, and operations. The output should be an approved forecast, an assumption register, and a list of unresolved risks with owners.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Show the bridge from the prior forecast and explain every material movement.
  • Document the basis of each customer and promotion assumption in language counterparties can understand.
  • Give retailers or suppliers the relevant information needed for collaboration, subject to confidentiality and local rules.
  • Record version, approval date, currency rates, and the person accountable for each input.
  • For UK grocery relationships covered by the Groceries Supply Code of Practice, use the Groceries Code Adjudicator’s 25 June 2018 guidance on transparency, collaboration, regular review, explanation of forecast components, and access to relevant sales data. These are UK-specific expectations and should not be treated as legal obligations everywhere.

Keep top-down targets visible alongside the bottom-up build. If management chooses a target above the evidence-based case, label it as a target or stretch scenario rather than silently changing the baseline.

9. Reforecast during the quarter without losing accountability

Set a cadence appropriate to volatility: weekly exception monitoring for promotions and constrained items, a monthly formal reforecast, and a quarter-end close review. At each checkpoint, compare the locked forecast with:

  • retailer orders and confirmed shipments;
  • consumer sell-through and retailer inventory where available;
  • production, service level, stock-outs, and inventory ageing;
  • actual realized price, trade spend, and returns; and
  • actual cost rates, purchase prices, freight, labour, and overhead.

Decompose variance into volume, price, mix, promotion, timing, foreign exchange, and cost rate wherever the data supports it. Salesforce describes monitoring actual sales against targets and flagging forecast deviations; the Groceries Code Adjudicator also recommends regular review and learning from past issues. Update the remaining-quarter view with new evidence, but retain the previous version so forecast quality can be measured rather than rewritten after the fact.

Choosing a spreadsheet, planning system, or promotion tool

The right approach depends on data complexity, control requirements, and the number of customers and promotions. Compare options on the capabilities below rather than on a generic “AI forecast” label.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Evaluation axis Questions to ask
Granularity Can it forecast by customer, SKU, geography, channel, warehouse, and week?
Baseline and lift Are non-promotional baseline and incremental promotion units separate and auditable?
Planning workflow Can top-down targets, field assumptions, approvals, and reconciliation be managed together?
Data connections Can it ingest ERP, order, inventory, supply-chain, market, and point-of-sale data with clear refresh timing?
Economics Does it expose trade spend, net price, COGS, margin, and production implications?
Scenarios and variance Can users lock a version, run cases, assign triggers, and explain forecast-to-actual variance?
Governance Are definitions, permissions, approvals, audit history, and ownership clear?
Implementation What data cleansing, integration, training, and process change are required?

Salesforce presents customer planning and forecasting as distinct from Trade Promotion Management, which it describes as focused on budgeting and return on heavy promotional spend. TELUS likewise promotes tooling that connects promotion and cost planning. These are vendor descriptions, not independent comparative tests. A controlled spreadsheet can be adequate for a small, stable portfolio; many customers, frequent promotions, and high SKU counts usually justify stronger workflow and data controls.

Common failure modes and corrections

  • One growth rate for everything: replace it with a volume, price, mix, promotion, FX, and cost bridge.
  • Orders treated as consumer demand: compare sell-in with sell-through and channel inventory before raising the baseline.
  • Promotion lift hidden in history: strip prior event effects from baseline and add future increments explicitly.
  • Revenue forecast detached from operations: translate timing into production, capacity, freight, and expiry checks.
  • Margin improved by arithmetic: include trade investment, net price, mix, and cost-rate changes in the pro forma P&L.
  • Targets overwrite evidence: preserve the evidence-based case and label management stretch separately.
  • Forecasts never learn: lock versions, review variance drivers, and update the assumptions library after each event.

A compact operating checklist

  1. Confirm quarter, scope, currency, revenue definition, and calendar.
  2. Produce an adjusted baseline by the chosen customer, SKU, channel, and time grain.
  3. Separate sell-in, shipments, sell-through, and channel inventory signals.
  4. Enter every promotion with dates, mechanics, net price, lift, cannibalisation risk, and confidence.
  5. Convert units to revenue through a visible price-volume-mix bridge.
  6. Model ingredients, labour, overhead, packaging, freight, warehousing, trade spend, and inventory timing.
  7. Run base, upside, and downside cases with trigger conditions.
  8. Reconcile bottom-up inputs to top-down targets and document residual gaps.
  9. Approve a version with named owners, then compare it with orders, sell-through, shipments, and actual costs on a defined cadence.
