The safest way to cut FMCG packaging and logistics costs is to optimize the complete delivered system, not to buy cheaper material in isolation. Audit pack weight, dimensions, empty space, case counts, pallet patterns, freight utilization and warehouse handling; then test changes against protection, leakage, shelf life, line performance and customer outcomes. A lighter or smaller pack can save material and transport cost, but any increase in damage, returns or food waste can erase those savings.
Use a controlled, cross-functional process: set the performance that cannot change, establish a measured baseline, model alternative pack and load designs, run physical and field tests, pilot the best option and monitor results by SKU and channel. Published projects show that substantial savings are possible, but each result depends on a particular product, route, package and operating model.

Begin with total delivered cost, not packaging price
Packaging and logistics costs interact. A lower-grammage carton may reduce material spend and shipment weight, while a better-shaped case may add sellable units to each pallet or vehicle. Conversely, a design that looks inexpensive at the converter can require more void fill, slower line speeds, special handling or more replacement product after transit damage.

- Production speed, changeover time, rejects and equipment modifications.
- Damage, leakage, returns, customer complaints, write-offs and disposal.
- Shelf-life performance, product waste and any retailer or regulatory requirements.
Compare the baseline and proposed design under the same demand, route and service assumptions. Report savings per sellable unit and per case as well as annual totals, and separate one-time tooling or qualification costs from recurring savings.
Run a packaging and load audit
An audit identifies where material or transport capacity is being lost before anyone redesigns a pack. Build a SKU-level data set and verify measurements on the production floor rather than relying only on specifications.
Record the physical package system
- Measure the mass and dimensions of the primary, secondary and tertiary packaging.
- Calculate product-to-package ratio and quantify void space inside each pack and case.
- Record units per case, cases per layer, layers per pallet, pallet height and any overhang.
- Document board, film, bottle, closure, liner, divider and cushioning grades.
- List packaging layers that do not contribute to protection, tamper evidence, hygiene or channel requirements.
Map the operating constraints
- Capture line speeds, sealing or capping settings, changeover times and reject causes.
- Document warehouse rack clearances, conveyors, pallet trucks, automated storage and picking methods.
- Record carrier weight and height limits, trailer dimensions, route conditions and handling points.
- Check retailer shelf dimensions, pallet rules, labeling standards and electronic identification requirements.
- Ask packaging suppliers and carriers which alternative materials, case sizes and load patterns they can consistently produce and handle.
Prioritize SKUs with high annual volume, high freight spend, frequent damage or unusually low pallet utilization. A small improvement on a fast-moving item often has more value than a dramatic change on a low-volume product.

Lightweight without creating a fragile pack
Reduce thickness, grammage or component count only after defining the loads the package must withstand. Check top-load and edge-crush performance for cases, puncture and tear resistance for flexible packs, drop and vibration behavior for finished units, and seal or closure integrity for liquids and powders. Confirm that the supplier can hold tolerances at production volume; a theoretical material saving is not real if variation causes line stoppages or rejects.
Right-size the primary and secondary pack
Remove unused space where it does not provide cushioning, thermal control, tamper evidence or required airflow. For e-commerce, measure the shipped parcel rather than assuming a retail case will be efficient. DHL Supply Chain reported that 24% of e-commerce package volume was empty space in customer research published in 2022, illustrating why carton selection can affect both freight and material use. The finding is not a universal rate for every operation.
Redesign cases and pallets together
Changing a case footprint without recalculating the pallet can reduce, rather than increase, utilization. Model cases per layer, layers per pallet, total height, center of gravity, stretch-wrap needs and forklift access. Keep loads within carrier and warehouse limits, avoid unstable columns or overhang, and verify that the pattern survives braking, cornering and repeated handling. A pallet that holds more units but collapses in a trailer is not a saving.
Standardize selectively
Common cases, bottles or closures can reduce purchasing complexity and changeovers, but a universal format may add air or material to products with different densities and protection needs. Standardize where the same component genuinely performs across SKUs; retain differentiated packs where product geometry, shelf life or channel handling makes them necessary.

Use reusable bulk packaging only with a return system
Reusable drums, intermediate bulk containers or bins can improve payload per trip, but the business case depends on turns, cleaning, inspection, loss and backhaul. Include empty-return miles and handling labor in the delivered-cost model. Confirm that the reusable container does not exceed vehicle weight limits or introduce contamination and compatibility risks.
Set non-negotiable quality requirements before redesign
Write a performance specification before comparing concepts. It should state the product and customer outcomes that must be preserved, including:
- Maximum acceptable breakage, leakage, deformation and seal failures.
- Required barrier performance and minimum shelf life at stated storage conditions.
- Temperature, humidity, vibration, compression, drop and puncture exposures expected in the route.
- Line speed, fill accuracy, closure torque, coding quality and acceptable reject rate.
- Retailer shelf, pallet, labeling and automated-handling requirements.
- Complaint, return, waste and recall thresholds used for ongoing control.
The WWF Asian FMCG guide (2016) specifically cautions that packaging reduction can affect shelf life and food waste. For food and other sensitive products, a material reduction is acceptable only when the product remains within its validated shelf-life and safety conditions.

- Laboratory or engineering checks: Measure dimensions, mass, compression, puncture, seal strength, barrier properties and closure performance against the existing pack.
- Distribution simulation: Apply drop, vibration, compression, temperature and humidity sequences appropriate to the route and product. Test both individual units and complete pallet loads.
- Line trial: Run enough production to reveal speed loss, jams, misfeeds, sealing variation, changeover effects and operator workarounds.
- Field pilot: Ship controlled quantities through representative warehouses, carriers, stores or consumers. Record damage, leakage, shelf-life observations, handling time and complaints.
- Decision review: Compare measured quality and operating data with the baseline and the pre-set acceptance limits before authorizing a broader rollout.
Test the weakest credible combination of route, climate, pallet position and handling. A package that survives a single local shipment may fail after multiple transfers, high humidity or mixed-load stacking.
Measure the business case with a controlled pilot
Choose a baseline period long enough to capture normal demand and seasonality. Track the same definitions before and after the change:
- Material cost per unit and per case.
- Freight cost per sellable unit, pallet utilization and vehicle fill.
- Warehouse space, pallet positions and handling steps.
- Line speed, labor, changeover time and reject percentage.
- Breakage, leakage, returns, complaints, write-offs and food waste.
- Shelf-life results and any retailer nonconformance.
Run the pilot by SKU, destination and carrier where possible. Separate the effect of the package from changes in freight rates, demand, product mix or handling policy. Finance should include tooling, validation, inventory depletion, supplier qualification and implementation labor, not just the new unit price.

Build governance around the change
Assign one owner for the business case and require sign-off from packaging engineering, quality or product safety, procurement, production, logistics, sales and finance. Include suppliers and carriers early: a case design that a converter cannot hold consistently, or a pallet pattern a carrier will not accept, should not reach pilot stage.
Maintain a change-control record covering drawings, materials, test reports, approved suppliers, pallet patterns, work instructions and retailer notifications. Define a rollback plan using the previous specification if damage or shelf-life failures exceed the limit. Continue monitoring after launch at 30, 60 and 90 days, then through a normal seasonal cycle; investigate trends by route, plant, carrier and SKU rather than averaging away a localized failure.
Common failure modes and corrections
Optimizing material cost alone
Symptom: The new component is cheaper, but total delivered cost rises. Correction: Recalculate freight, warehouse, labor, rejects, returns and waste per sellable unit.

One free scan finds every outdated or missing driver and matches the right update for your exact hardware.Free scan · exact hardware matchMaximizing pallet count without load stability
Symptom: More cases fit on paper, but pallets lean, collapse or cannot be safely handled. Correction: Recheck compression, center of gravity, wrap, interlocking and vehicle dynamics with a physical load test.
Using one design for every channel
Symptom: A retail-efficient pack fails in e-commerce or an automated warehouse. Correction: Segment designs by channel when handling, shelf or parcel requirements differ, and compare the added complexity with the avoided damage.
Skipping post-launch measurement
Symptom: Early savings look positive, then complaints and write-offs appear months later. Correction: Keep the baseline metrics live, audit quality data by route and retain the ability to revert.
A practical implementation sequence
- Choose high-impact SKUs and document product, channel, route and retailer constraints.
- Measure current packaging, cube, palletization, freight, warehouse and quality performance.
- Set non-negotiable protection, shelf-life, line and customer requirements.
- Generate several pack, case and pallet concepts with suppliers, carriers and operations teams.
- Model total delivered cost and identify one or two concepts for prototype testing.
- Run laboratory, distribution, line and field tests against the baseline.
- Pilot under controlled conditions, record sellable-unit economics and investigate every failure.
- Approve, document and train the winning design; notify affected retailers and partners.
- Monitor quality, utilization and cost after rollout and trigger corrective action when limits are exceeded.
Local regulations, retailer specifications, supplier capabilities, freight contracts and return arrangements can change the answer. Validate those conditions for the markets and channels in which the package will actually operate.
