The disciplined approach is to evaluate technology as an investment decision, not as a bet on a fashionable label. Before discussing artificial intelligence, a family office should define the portfolio role, time horizon, liquidity need, risk capacity and decision authority. It can then test the company’s economics, durable advantages, data rights, security, governance, regulatory exposure and dependence on third-party models or cloud infrastructure. The same discipline applies to an internal software deployment, although the relevant evidence is operational benefit rather than an equity return.
AI is prominent in family-office conversations, but published surveys measure different things: planned priorities, existing exposure, investment in companies building AI, investment in businesses expected to benefit from it, and internal use. Those figures provide context, not proof that a particular asset is attractive.

What the available surveys actually show
Recent surveys indicate strong interest, but they are not interchangeable and should not be pooled into one “family offices are investing X% in AI” statistic.

| Publisher and year | Sample and measure | Reported result | How to read it |
|---|---|---|---|
| J.P. Morgan Private Bank, 2026 | 333 family offices in 30 countries | 65% plan to prioritize AI; 79% have 0% allocation to infrastructure | A planned priority is different from a current allocation; the infrastructure figure is a separate measure. |
| J.P. Morgan Private Bank, 2026 | Same survey | 43% had any venture-capital and growth-equity exposure; average exposure among the surveyed portfolios was 3.3% | This describes private-market exposure, not an AI allocation or a return forecast. |
| UBS, 2026 | 307 family offices in more than 30 markets; online fieldwork January 22–March 30, 2026; respondents’ average family net worth was USD 2.7 billion | 65% already invested across the AI value chain, including data-center infrastructure, software platforms and semiconductor producers | “AI exposure” covers several parts of a supply chain and does not mean internal adoption or direct investment in an AI developer. |
| BlackRock, 2025 | 175 single-family offices overseeing more than USD 320 billion; fieldwork March 17–May 19, 2025 | 45% invest in AI-building technology firms; 51% invest in opportunities they believe benefit from AI; 33% deploy AI internally to improve the investing process | These are three distinct decisions: backing builders, backing beneficiaries and using tools inside the office. |
| Deloitte Private, 2024 | 354 single-family offices, supplemented by 40 executive interviews | 43% were developing or rolling out a technology strategy; 17% called inadequate technology investment a core risk | Technology planning and perceived risk vary by office and should be tested against the family’s own operating model. |
| Deloitte Private, 2024 | Same survey | 87% used cloud-based applications or services; 61% used identity and access-management systems | These are respondent-reported adoption levels, not a prescription for every office. |
| Citi Wealth, 2025, reported by Citi Institute in 2026 | Reported current operational and investment use | 22% currently use AI for operational tasks or investment analysis, up from 13% in 2024 | The comparison is an adoption measure, not evidence of investment performance. |
The practical implication is simple: attach every percentage to its publisher, year, sample and exact question. A plan to prioritize AI is not an allocation, and exposure to AI-related assets is not proof that an internal deployment works.

1. Define the decision before reviewing the pitch
“Technology investment” can mean several materially different decisions. Write down which one is under consideration before reading a deck or scheduling a demonstration.
- Direct company investment: an equity, convertible or other security in a technology or AI company.
- Fund allocation: exposure obtained through a venture, growth-equity, private-credit or infrastructure fund.
- AI beneficiary investment: a company in another sector whose margins, distribution or productivity may improve through AI.
- Internal deployment: software used for research, reporting, administration, document handling or another family-office workflow.
Record the intended portfolio role, expected holding period, liquidity profile, downside tolerance, concentration effect and applicable investment-policy limits. Identify who can approve the decision, who performs diligence and who can stop or escalate it. Set invalidation criteria in advance—for example, a failure to obtain customer consent for training data, a dependence on one supplier without a viable alternative, or economics that require an unproven price increase.
This prevents a compelling product demonstration from silently changing the question from “Does this fit the mandate?” to “Is this impressive?”
2. Test the business and its economics
Customer need and evidence of adoption
Ask what costly or time-sensitive problem the product solves, who uses it, how frequently and what customers used before. Request cohort-level evidence of conversion, retention, expansion, implementation time and cancellations. Distinguish a pilot, a paid production deployment and a contract that can be terminated at will.

Revenue quality and unit economics
Examine pricing, gross margin, inference and cloud costs, sales-cycle length, implementation expense, customer concentration and working-capital requirements. Model what happens if model prices fall, usage rises faster than revenue or a large customer develops an internal alternative. A high growth rate can coexist with poor economics when every new customer creates substantial human review or compute cost.
Competitive alternatives
Compare the company with incumbent software, internal teams, open-source tools and a customer doing nothing. Ask what remains valuable if a similar foundation model becomes cheap and widely available. The answer should be specific—such as embedded workflow, trusted distribution, proprietary data obtained with permission, domain expertise or switching costs—not merely “better AI.”
3. Look for defensibility beyond access to a popular model
Access to a foundation model is an input, not automatically a moat. The 2026 Morgan Lewis guidance for family offices recommends examining the following technology-specific issues: data rights, intellectual-property ownership, model and cloud dependencies, workflow integration, proprietary data, domain expertise and measurable customer value.
| Diligence question | Evidence to request | Warning sign |
|---|---|---|
| Can the company legally use its training and inference data? | Data-source inventory, licenses, consent language, retention rules and customer-contract provisions. | Management cannot identify data provenance or assumes public availability equals permission. |
| Who owns the output and underlying IP? | Employee and contractor assignments, third-party licenses, open-source notices and indemnities. | Ownership depends on undocumented contributions or ambiguous vendor terms. |
| How dependent is the product on one model or cloud provider? | Architecture diagram, migration plan, pricing sensitivity and performance tests across providers. | A supplier change could halt service or eliminate gross margin. |
| Is the product embedded in a customer workflow? | Integration details, renewal data, user-level engagement and switching analysis. | Customers can replace it by changing a prompt or adopting a bundled feature. |
| Does it deliver measurable value? | Audited or reproducible before-and-after metrics tied to customer economics. | Only benchmark scores, demo quality or press coverage are supplied. |
Ask management to explain which advantage would survive a 50% reduction in model cost, a new competitor with similar model access or a customer’s decision to bring the capability in-house. If the answer is unclear, treat the investment as exposure to rapid commoditization rather than as a proven durable platform.

4. Treat internal technology as a controlled operating investment
An internal deployment should begin with a documented use case and baseline. Define the task, current time or error cost, expected benefit, responsible owner, permitted data and approved tools. Decide what a human must review before an output is sent, recorded or used in an investment decision.
- Describe the workflow: map inputs, processing, human checkpoints, outputs and systems of record.
- Classify the data: identify family, beneficiary, tax, investment, employee and third-party information; prohibit categories that the tool is not authorized to process.
- Assess the vendor: review data use and retention, access controls, encryption, incident response, audit logs, model-update policy, service reliability and portability.
- Run a bounded pilot: use representative but approved data, record accuracy and exception rates, and compare results with the baseline.
- Set acceptance and stop criteria: specify benefit, error tolerance, review workload and circumstances that require suspension.
- Operate with accountability: name the owner, reviewer and escalation contact; retain records needed to reconstruct material decisions.
Family offices hold unusually sensitive information, so security and data governance are part of the investment case rather than a late-stage feature checklist. A useful principle from Citi Institute is that the goal is not to remove people: “The ideal family office is not one without humans, but one where humans are liberated from repetitive tasks to focus on high-value activities.” Read the full Citi Institute discussion.
5. Review security, governance and accountability
For either a company investment or an internal tool, establish who is accountable when an output is wrong, data is exposed or a model changes. Review:
- Identity, least-privilege access and segregation of duties.
- Encryption, logging, backup and incident-notification commitments.
- Accuracy testing, explainability appropriate to the use and procedures for human override.
- Vendor subcontractors, model-training rights, retention periods and deletion verification.
- Business continuity, exit assistance and the ability to export data and prompts in a usable format.
- Board, investment-committee or family-council reporting for material risks and exceptions.
Governance is not necessarily a brake on experimentation. Brian P. Slough of Morgan Lewis summarizes the relationship this way: “The central takeaway is that governance enables speed.” His June 29, 2026 guidance also stresses that sensitive information and evolving rules require deliberate controls.

6. Map legal and reputational exposure by use case
Do not assume that one global “AI law” answers the question. Ask counsel to map requirements for the jurisdictions and activities involved, including privacy, cybersecurity, employment, marketing, recordkeeping and fiduciary duties where relevant. Determine whether an AI-specific regime applies to the product’s sector, deployment, data or risk category. Rules and enforcement expectations are evolving, so a legal review should be dated and refreshed when the use, vendor or jurisdiction changes.
Document how the office handles complaints, inaccurate outputs, protected information, conflicts and disclosures. For an investment, consider whether a portfolio company can satisfy its own customers, regulators and contracting parties—not merely whether it can demonstrate technical capability.
7. Compare opportunities on explicit, family-specific axes
When two or more options survive initial diligence, compare them only after the family sets its priorities. A decision memo can use the following axes without pretending that the weights are universal:
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →| Axis | Questions for the memo |
|---|---|
| Strategic fit | Does the opportunity serve the mandate, time horizon and intended portfolio role? |
| Return and valuation | What assumptions support the price, and what must go right to achieve the target outcome? |
| Downside and liquidity | What can be lost, how quickly can the position be exited, and what lockups or capital calls apply? |
| Customer and revenue evidence | Are contracts recurring, diversified and supported by retention and margin data? |
| Defensibility and dependency | What survives model commoditization, and how exposed is the business to suppliers? |
| Data and security | Are rights, controls, incident response and portability documented? |
| Regulatory exposure | Which jurisdictions and obligations apply, and who monitors changes? |
| Governance and operators | Do leaders have the domain, security and compliance capability to execute? |
| Portfolio concentration | Does the position add exposure already present through public markets, funds, infrastructure or operating businesses? |
| Evidence quality | Which claims are independently verifiable, and which rely on forecasts or demonstrations? |
Use scores or weights only to make the family’s preferences explicit. There is no source-backed universal numeric rubric or return hurdle; the office should set those parameters in its own policy.

8. Stage exposure and schedule reviews
For an uncertain investment or deployment, commit capital, access or data in stages tied to evidence. Define milestones, kill criteria and a review cadence before approval. Possible triggers include a material change in model or cloud pricing, loss of a key data license, customer concentration above the approved limit, a security incident, regulatory change, deteriorating retention or a new dependency that changes the thesis.
Review the original assumptions rather than the publicity cycle. Track costs, competitors, customer behavior, model capability and applicable rules. A staged process does not guarantee returns; it limits the amount at risk while the family tests whether its thesis is actually becoming more credible.
Common ways family offices get caught by AI hype
- Confusing activity with value: a high survey percentage or a busy conference agenda is not a cash-flow forecast.
- Counting the same exposure twice: a semiconductor holding, an AI fund and an AI-enabled operating company may all depend on the same cycle.
- Accepting benchmark performance as customer value: a laboratory score may not reduce errors, labor or cycle time in production.
- Ignoring human-review cost: a nominally automated workflow can become expensive if every output requires expert checking.
- Overlooking rights and consent: an attractive data set may not be usable for the intended training or inference purpose.
- Letting a vendor define the risk boundary: the family office remains accountable for information it shares and decisions it makes.
- Skipping an exit plan: migration, deletion and record retrieval should be tested before the office is locked in.
A practical approval checklist
Before approving a technology investment or deployment, the responsible committee should be able to answer “yes” or document an explicit exception to each applicable item:
- The decision type, portfolio role, horizon, liquidity and authority are documented.
- The thesis has measurable success conditions and pre-agreed invalidation criteria.
- Customer need, retention, pricing, margins, concentration and capital needs have been tested.
- Data provenance, IP ownership, model dependencies and switching costs are evidenced.
- Security, access, retention, incident response, auditability and portability are reviewed.
- A named human owner can approve, override, pause and escalate material outputs.
- Jurisdiction-specific legal and regulatory questions have been identified and dated.
- Concentration and correlated exposure have been considered across the whole portfolio.
- Milestones, kill criteria and review triggers are written into the approval.
The Bottom Line
Family offices avoid AI hype by making the mandate, evidence and controls more important than the label. Invest or deploy only when the opportunity fits the portfolio, creates measurable value, has defensible rights and economics, and can be governed by accountable people as technology, costs and rules change.
