How Data-Driven Hybrid Fulfilment Helps DTC Brands Balance Speed, Cost and Inventory Risk

Hybrid fulfilment can help a direct-to-consumer brand deliver faster in the places where local stock makes a real difference without moving every product into every region. It works only when the brand can see accurate inventory across its network and compare the service gains with the added cost and risk of distributing stock.

What hybrid fulfilment means for a DTC brand

Hybrid fulfilment is a coordinated mix of fulfilment sources, locations or inventory pools. A brand might keep a central warehouse for its full assortment, place selected high-demand products closer to customers, and use a third-party logistics provider (3PL) or shared network for particular channels. It is a portfolio of operating choices, not a fixed number of warehouses or one standard network design.

As an Amazon Associate I earn from qualifying purchases.

The data-driven part is the ability to compare demand, sellable stock, destination, delivery promise and cost across those choices. That information can support decisions about where to hold inventory and which node should fulfil an order. It cannot eliminate forecast error, prevent every stockout or guarantee lower total cost.

How the trade-off between speed, cost and inventory risk works

Speed: place stock where it changes the customer promise

Regional stock can bring products closer to customers and may improve delivery time or reduce some parcel expense. But it is worth distributing only when enough demand in a destination area supports the added node and its replenishment needs. Separate warehouse processing time from carrier transit time: faster picking does not necessarily shorten the delivery leg, and a shorter carrier route does not fix a slow fulfilment process.

Cost: compare the full order and inventory economics

A nearby fulfilment location may lower some shipping costs while adding storage, handling or transfer charges. Assess the network as a whole, including inbound freight, replenishment, facility or 3PL charges, pick and pack, parcel costs, split shipments, returns, inventory carrying costs and the effects of stockouts. There is no single validated break-even formula in the cited studies that covers all these cost components.

Inventory risk: avoid putting the right units in the wrong place

More locations can mean more safety stock tied up across the network. If demand shifts, a busy node may run short while another holds excess or aged stock. Pooling stock in a central location can limit that duplication, but may make some delivery promises harder to meet. Replenishment lead times, minimum order quantities, demand variability and the ability to transfer stock all affect the exposure.

Which fulfilment patterns should you compare?

These patterns are examples, not a ranking. The right combination depends on the brand’s SKU demand, customer geography, order mix, service promise and ability to keep systems synchronised.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Pattern Potential advantage Main consideration
Central warehouse One pool can serve broad assortment and lower-density demand. Customers far from the node may have a less competitive delivery promise.
Regional inventory Selected products can be held closer to customers where local demand justifies it. Stock must be divided and replenished across nodes, increasing the risk of excess in one place and shortages in another.
3PL or shared network A brand may use existing fulfilment infrastructure rather than operate every location itself; demand can be pooled across users of shared capacity. Integration, stock synchronisation, provider fit and control of inventory decisions need to be addressed.
Mixed network by channel or product Different fulfilment arrangements can support different sales channels, products or destinations. More arrangements mean more coordination across inventory, orders and service promises.

The 2025 CSCMP Third-Party Logistics Study describes visibility and network-design considerations, including the technology and operating changes that can come with using stores as fulfilment locations. Store fulfilment is therefore not simply a matter of routing an order to the nearest address: store and network processes may also need to change.

What data and systems do you need before routing orders across nodes?

Build a usable baseline

Start at SKU, channel and destination-zone level. Assemble order and unit volumes, seasonality, stockouts, cancellations, fulfilment and parcel costs, delivery times, returns and inventory accuracy. Separate the parts of the customer experience: order processing, carrier transit and the total click-to-deliver timeframe.

Make inventory visibility reliable

Order routing is only as dependable as the inventory view behind it. The CSCMP study identifies reliable, real-time visibility as an aid to deployment-driven demand decisions and to filtering products by delivery promise. If available stock is stale or inconsistent across systems, the brand may route an order to a node that cannot actually fulfil it.

Check that order-management, inventory and fulfilment systems can keep orders, available-to-promise quantities and shipment events synchronised across providers. Define how the network handles reservations, cancellations, returns and inventory adjustments; otherwise, different systems may make decisions from different versions of stock.

How can you tell whether another node is worth testing?

  1. Set a baseline. Use the same SKU, channel and destination-zone measures for the current network, including delivery performance, cost and inventory accuracy.
  2. Model plausible designs. Compare a central node, regional nodes, a 3PL or shared network, and operationally realistic combinations. Use the same demand history and assumptions across designs.
  3. Include replenishment and forecast error. Estimate where each SKU is likely to be needed, account for replenishment lead times and minimum order quantities, and assess how often stock could be stranded or unavailable if demand differs from the forecast.
  4. Set the pilot window and measures in advance. Track on-time delivery against the promise, order-to-door distribution, fulfilment cost per order, parcel cost, split-shipment rate, stockout and backorder rate, inventory accuracy, days of supply by node, aged or stranded stock, and return-to-stock time.
  5. Compare like with like. Note changes in promotions, assortment, service levels and demand mix so a change in those conditions is not mistaken for a network effect.

These steps are decision practices, not a performance result established by the cited sources. The studies describe trade-offs and examples; they do not establish a universal quantitative break-even point for a second location.

What do published company examples show—and not show?

Case-study results can illustrate how a particular arrangement performed, but they are not reliable forecasts for another brand. The figures below were published by providers or companies involved in the services described.

Published example Reported result How to interpret it
JLab / Amazon Supply Chain Services case study, published around 2025 About 1.5 days for JLab orders fulfilled through Amazon Multi-Channel Fulfillment (MCF), versus about 5 days for the electronics category overall. The case-study excerpt does not provide the comparison method; this is not an independently established category benchmark.
Wyze / Pipe17 case study published around 2023 Around 75% of Wyze’s DTC website order volume was handled by MCF as of November 2022. This is a historical, company-specific share, not a current or general measure of MCF adoption.
THG Ingenuity HYROX case study; publication date not stated in the case result Four regional storefronts launched in three months; the page also reports a 309% increase in daily traffic during a major product release. The reported traffic increase does not show that fulfilment alone caused it.
Flexport E-Commerce Fulfillment page, accessed in 2026 Flexport claims 83% of the US population can be reached in three days or less and reports a 25% checkout sales lift for some merchants with fast delivery. These are provider-published claims; the page’s “some merchants” does not establish a representative sample or a typical result.

Other evidence helps explain the operating problem without setting a general performance expectation. DTDC’s report on rapid commerce in India describes shared infrastructure and batching, but rapid-commerce conditions there may differ from ordinary DTC parcel fulfilment elsewhere. An academic preprint on JD.com addresses integrated assortment and inventory allocation; it does not establish a DTC implementation result. Overall, the cited material does not establish a typical improvement in delivery speed, total cost or inventory risk from adopting hybrid fulfilment.
