Collecting surveys or buying analytics software is not enough: the insight has to reach the people responsible for the experience and become part of a repeatable decision process.
Start with a decision, not a data collection project
Before gathering more feedback, define what the organization needs to decide: for example, which service problem to fix first, where customers abandon a process, or what message needs to change. Then align the Voice of Customer (VoC) program with business objectives and customer outcomes. KPMG recommends clear executive sponsorship and roles for the functions that shape the experience, rather than treating VoC as a standalone analytics activity (KPMG, 2024).
A practical brief for an insight initiative names the decision, the affected customer group or journey, the team with authority to act, and the measures that will show whether the change worked. This keeps analysis focused on a decision someone can make.
Listen across the customer journey
Surveys capture solicited feedback, while service conversations and other customer interactions can reveal unsolicited feedback. Use both when they help answer the decision at hand. A single interaction score can identify friction at a touchpoint, but journey-level feedback helps teams understand how a problem begins, what happens next, and whether the customer reaches a resolution.

KPMG recommends connecting interaction measures with relationship measures such as NPS or CSAT. McKinsey’s journey-centered approach links customer feedback to operational outcomes, including time from issue to resolution (McKinsey, 2016). These measures answer different questions: satisfaction scores describe reported experience, while operational measures can show where a process is slowing or failing. Neither metric alone explains every cause or proves that a change produced an outcome.
Connect feedback to operational and financial data
Feedback becomes more useful when teams can compare it with relevant context, such as CRM records, customer-service histories, process performance, or financial information. KPMG discusses connecting VoC with CRM and service systems; McKinsey identifies disconnected channels and teams as obstacles to contact-center analytics (KPMG; McKinsey, 2018).

The aim is not to combine every available dataset. It is to give the relevant teams a usable view that helps them understand a customer issue and decide what to do. Integrated, role-based access can reduce the need for each department to build a separate version of the problem. Feedback or VoC software and analytics tools may support collection and integration, but a platform does not provide ownership, sound interpretation, or follow-through on its own.
Turn findings into owned actions
An insight should be routed to a named team or person who can change the product, service, process, communication, or priority involved. Give that owner enough context to understand the evidence, authority to act, and a clear way to report progress. KPMG’s guidance emphasizes timely, usable reporting and employee empowerment; its 2018 report also stresses embedding insight in internal decision processes (KPMG International, 2018).

For each proposed action, specify the customer problem it addresses, the change to be made, the responsible owner, and the measure and review point that will be used to assess its effect. If an issue spans departments, assign shared responsibilities rather than leaving it in an analytics queue. A finding that cannot be connected to a decision or an accountable owner is not yet an actionable strategy.
Measure the effect and keep the loop running
Track both whether the planned change was implemented and whether customer or business outcomes moved in the intended direction. Choose measures that fit the intervention: a resolution-time change may be relevant to a service-process fix, while relationship measures can help assess a broader experience. Review results with the teams that own the work, learn from the outcome, and adjust the next action. KPMG describes the operating cycle as monitoring, analyzing, distributing, acting, and measuring or optimizing.

Reported survey findings suggest that converting customer evidence into action remains difficult. In a 2024 article, KPMG cited Forrester’s 2022 research: 47% of VoC and CX leaders rated measurement-program maturity low or very low; fewer than 60% of CX professionals said their organization could meaningfully act on CX data; and 40% said stakeholders were confident in CX metrics. KPMG also cited Forrester’s 2023 Customer Feedback Management Wave, in which only a quarter of leaders said feedback informed all decisions affecting customers (KPMG, 2024). These are findings from the cited studies, not universal estimates of every company or program.

Journey feedback in a utility
McKinsey described a utility that moved beyond touchpoint-only measures toward customer-journey feedback, gave frontline workers access to feedback, contacted customers to resolve issues, and used continuous improvement. Executives expected about $50 million in EBITDA improvement after full implementation; that figure was a projection in the reported case, not a realized or independently audited result (McKinsey, 2016).

Customer intelligence embedded in marketing workflows
In an April 16, 2026 case study, Microsoft said its AI Messaging Assistant was built on proprietary research involving more than 100,000 customer voices and integrated into marketing workflows. The company said it brought customer intelligence into messaging, concept, naming, demo, event, and whitepaper decisions, and reported approximately $10 million in value creation, including approximately $7 million in the first five months. These are Microsoft’s reported results for its own implementation, not a typical or guaranteed return (Microsoft, April 16, 2026).
Common obstacles and practical responses
- Feedback sits in silos: connect the relevant customer, operational, and financial context, then make findings available to the teams responsible for the journey.
- Analysis has no decision attached: state the decision and intended action before expanding collection or modeling.
- Teams lack analytics capacity: use existing data to identify a focused use case, pilot it, and improve it iteratively. McKinsey notes that organizations need not wait for every foundational capability to be complete before starting a useful pilot (McKinsey, 2018).
- No one owns the response: name an accountable action owner and give that person the authority and review cadence needed to follow through.
- Metrics create false confidence: check whether measures reflect the customer outcome or business decision in question, and interpret score changes alongside relevant operational evidence.
Choose methods that fit the decision

There is no universally superior vendor or survey metric established by these sources. Choose the approach according to the decision, journey, audience coverage, data quality, operational ownership, and ability to measure effects. Where internal capability is limited, analytics or customer-experience consulting may help build a use case or operating model; it does not replace internal accountability for acting on what customers reveal.
