Measure an AI agent’s productivity by comparing the quality-adjusted work a team completes with the time, labor, and cost it uses—not by counting prompts, logins, or generated answers. Choose a specific workflow, establish a baseline, then compare results after deployment across output, end-to-end time, quality, human effort, reliability, and business outcomes. Where possible, use a comparable group that does not use the agent; gains can vary sharply by task and worker experience.
Define productivity around a workflow and a decision
Start with a recurring workflow that has a clear beginning, end, owner, and output—for example, resolving support cases, processing invoices, preparing meeting recaps, or handling a defined IT-helpdesk request. Decide in advance what result would justify expanding the agent, changing how it is used, or stopping the rollout. The UK Government’s AI impact evaluation framework defines productivity as delivering more or higher-quality outputs with the same or fewer inputs.

Keep the measurement at the workflow level. An agent may accelerate drafting or classification without shortening the full process if review, handoffs, or downstream queues take just as long. Use case-system or workflow records where available, and define exactly what counts as a completed, acceptable outcome.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsEstablish a baseline and a fair comparison
Before rollout, record performance on the same tasks the agent will handle. Capture task volume, completion and handling time, input effort, quality, error and rework rates, and staff experience. Use a period that reflects normal variation, including relevant busy and quiet periods. Operational records can be supplemented with time logs, diary studies, structured expert review, and surveys; the UK framework describes these as possible measurement approaches.

For stronger evidence, compare AI users with a similar group that does not use the agent, or run a controlled pilot. Microsoft’s employee AI enablement guidance recommends task-specific baselines and comparison groups. A simple before-and-after change is not proof that the agent caused the difference if staffing, workload, task mix, or policies also changed.
Build a compact scorecard
Choose one or two useful measures per relevant dimension rather than collecting every available metric. For each one, specify the definition, data source, denominator, and reporting period, and apply it consistently across agents. Microsoft’s agent metrics reference and the UK framework provide examples, not a universal KPI set.

| Dimension | Example measures | What it tells you |
|---|---|---|
| Adoption | Active-user rate, repeat use, retention, drop-off | Whether intended users are using the agent consistently. Adoption is a prerequisite, not a productivity outcome. |
| Quantity and throughput | Cases processed per FTE, completed tasks per user, issues resolved per hour | Whether more work is completed; make the denominator and case mix explicit. |
| Time and flow | Median end-to-end cycle time, handling time, P90/P99 cycle time, time to first useful answer | Whether the whole process is faster, including slow cases, rather than only one step. |
| Quality | Correctness, acceptance without revision, resolution rate, first-time fix, errors, rework | Whether additional output meets the required standard. |
| Autonomy and reliability | Touchless completion, escalation or handoff rate, live accuracy, performance over time | How often the agent completes the defined workflow correctly without intervention, and whether it continues to do so. |
| Human effort and experience | Review and correction time, perceived effort, workload balance, satisfaction | Whether effort has fallen or has instead shifted to checking and repair. |
| Business outcome | Service level, cost per accepted resolution, capacity redeployed, cost avoidance, a workflow-specific target | Whether operational changes improved the result that justified the investment. |
Count accepted work, not just activity
Set an acceptance standard before measuring output. A support case might count only when quality review confirms resolution; a document might count when accepted with limited revisions; a transaction might count after accurate end-to-end completion. Pair speed with correctness, completion, and rework so a stream of fast but unusable drafts does not look productive.
Track human review and correction time as part of the input. For an autonomous agent, distinguish successful end-to-end completion from a session that produced text or triggered an action. A touchless-completion rate is useful only when autonomy is intended, and it must be paired with correctness and safety: an unsafe action is not a productivity gain. Microsoft’s metrics reference discusses quality, process outcomes, and engagement measures.

Separate observed time from realized value
Report measured task time and end-to-end process time separately from modeled or self-reported savings. A saved-hour estimate depends on assumptions; it is not, by itself, a business result. Check where recovered capacity went: additional accepted work, shorter queues, better service, higher-value tasks, or avoided costs. If the time was not redeployed or did not improve an outcome, describe it as estimated time saved rather than realized value. Microsoft’s agent impact guidance and employee enablement pattern distinguish time savings from what happens to reclaimed time.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Segment results and keep monitoring
Report results by workflow and task type, and where relevant by worker experience and user group. An overall average can hide who benefits, who needs more support, and where the agent makes work worse. Continue monitoring adoption, accuracy, errors, and staff effort during the pilot and after launch; an early result may not persist as usage and tasks change.

Published findings illustrate why segmentation matters, but they are not forecasts for a different organization:

- In a 2025 study of 5,172 customer-support agents, Brynjolfsson, Li, and Raymond reported an average 15% increase in issues resolved per hour after an AI assistant was introduced. The observational study found uneven effects: less experienced and lower-skilled workers improved speed and quality, while the most experienced and highest-skilled workers saw small speed gains and small quality declines. This is a result from that deployment, not a general expected gain. See Generative AI at Work, published in The Quarterly Journal of Economics.
- A preregistered randomized field experiment involving 758 knowledge workers found 12.2% more tasks completed and 25.1% faster completion on tasks within the tested AI capability frontier. On one selected managerial task outside that frontier, AI users were 19% less likely to produce a correct solution. These findings apply to the tested participants and tasks, not every workplace or agent. See Navigating the Jagged Technological Frontier, published online in 2026.
The first study is workplace evidence from a particular employer and workflow; the second is a randomized experiment using selected tasks. Neither establishes what an agent will do in a new setting. Use them as reasons to test your own workflows, monitor quality, and avoid relying on a single average.
