How AI Is Used in Commercial Real Estate Investment

AI is already being piloted across commercial real estate investment, chiefly to speed up research, document review, reporting, and selected property operations. It can help teams find and organize evidence faster; the available evidence does not establish that it reliably improves acquisition returns or replaces investment judgment.

How much AI adoption is happening in commercial real estate?

JLL’s October 2025 AI for business growth: Are real estate investors ready to gain a competitive edge? report says 88% of surveyed investors had begun piloting AI, with an average of five use cases. The survey covered more than 500 senior decision-makers across 15 markets, including private, public, and institutional investors and investment management firms. These figures describe reported activity among survey respondents, not the entire industry or proven investment results. JLL’s survey report.

Adoption is not the same as readiness to operate at scale. JLL found that more than 60% of respondents remained strategically, organizationally, and technically unprepared to scale beyond pilots. JLL also reported that 87% of companies said they were increasing real estate technology budgets because of AI. That is an intention to increase budgets, not a measure of spending delivered or returns earned.

Five of the six leading AI objectives in JLL’s survey related to growth and competitive positioning, suggesting that investors see potential beyond back-office efficiency. But a pilot, a stated objective, or a budget decision cannot show that a tool has improved a deal outcome.

Where AI fits into an investment workflow

The most practical applications involve large volumes of information that are slow to search, compare, or summarize. AI can help surface material for review, but people still need to verify the inputs and decide what the evidence means for a property or portfolio.

Market research, sourcing, and capital matching

AI tools can analyze property and investor information to surface market signals, rank potential buyers, or identify likely investor appetite. CBRE describes these functions for its own brokerage tools; they are examples of vendor capability, not independent proof that predictions are accurate or transactions close more often. CBRE’s technology page.

Underwriting and acquisition diligence

Document tools can search large diligence collections, extract relevant details, and help organize findings for underwriting. JLL describes Orbital Witness as a tool for organizing acquisition diligence materials, finding concepts, and generating report templates. These functions may reduce time spent locating information; an extracted statement still needs checking against its source and the deal context. JLL’s account of investor use cases.

Lease abstraction and compliance review

AI can extract dates, values, and clauses from leases and other documents, then consolidate details that would otherwise be reviewed manually. JLL describes lease abstraction and change tracking, as well as Prism checking insurance certificates against compliance language. These are review aids: the investment team should retain access to the original document and verify important terms rather than treating a generated summary as authoritative. CBRE also describes generative AI for extracting lease information. CBRE’s technology page.

Portfolio reporting and allocation analysis

Tools can help prepare recurring performance reports, visualize analysis in dashboards, and model portfolio allocations against risk and return objectives. CBRE describes these as potential capabilities. A faster report or a polished dashboard does not by itself validate the underlying data or establish that an allocation recommendation is sound. CBRE’s technology page.

Asset management and building operations

Some AI applications affect the performance of properties already held rather than the choice of which property to buy. JLL reported that Landsec achieved 75% lower process time for selected back-of-house processes. JLL connected this example to building-management-system work, including trials of predictive or AI-driven HVAC optimization; the figure is specific to those selected processes, not a general CRE productivity result. JLL’s account of investor use cases.

CBRE also describes predictive maintenance and energy-efficiency applications. Its corporate technology page says its facilities-management AI is deployed across one billion square feet and 20,000 sites, and reports 10–20% cleaning-cost savings and 98% fewer repeat alarms. These are CBRE’s own claims about facilities services, not independent evidence of investment returns. CBRE’s technology page.

Risk monitoring and document verification

AI can help teams review structured data and language in documents, flagging items for investigation or verification. This may support monitoring across a portfolio, but a flag is not a risk conclusion: teams need to understand what triggered it, check the source, and document how they resolved it. JLL identifies streamlining data and language reviews as an investor use case. JLL’s account of investor use cases.

Why commercial property is difficult to automate

Commercial real estate does not resemble a liquid market in which identical securities trade frequently and prices are readily visible. CBRE’s September 2024 analysis points to several structural differences: each property has individual characteristics, assets are indivisible, transactions are less liquid, due diligence is extensive, and price and performance information is less transparent. Those features make it risky to assume that automated strategies designed for public equities or bonds transfer directly to property investment. CBRE’s analysis of AI and investment management.

The data itself can be a constraint. Relevant information may be unstructured, siloed by team, segmented by geography, or available only through paid third-party services. It can also be costly to acquire. A model cannot compensate for missing or inconsistent inputs simply by producing a confident answer: data cleaning, provenance, and integration across investment and property systems are part of the work.

That is why the number of pilots is a poor proxy for operational transformation. A team may demonstrate a tool on a bounded document set yet lack the connected data, workflow ownership, controls, or staff capacity needed to use it reliably across deals or assets.

What the current evidence does—and does not—show

Survey results, vendor claims, and measured outcomes answer different questions. JLL reported that 93% of investors believed high-quality, technology-enabled properties deliver stronger performance and returns. It also reported that 94% of occupiers were willing to pay a premium for space with better energy efficiency and tenant experience. Those figures reflect stated perceptions and willingness, not a causal study showing realized returns or rent premiums. JLL’s survey report.

Likewise, a product page can describe features or report results from a provider’s own operations, but that is not a controlled comparison of investment performance. CBRE’s page says its Capital AI unlocks a 20% deeper pool of capital sources; this is a CBRE vendor claim, not independent evidence that AI generally expands capital access or improves deal outcomes. CBRE’s technology page.

The available sources do not establish a controlled head-to-head comparison of vendors or show that AI broadly improves acquisition returns, valuation accuracy, or risk-adjusted performance. To assess any claimed benefit, ask what task was measured, against which baseline, over what period, in which geography and property type, and whether the result was independently evaluated.

How to evaluate an AI tool before scaling it

Judge a system by the work it performs and the evidence it leaves behind, not by the size of the model or the number of pilots announced. A useful evaluation asks:

  • Workflow: Does it address a defined task, such as lease abstraction, diligence search, reporting, or maintenance monitoring?
  • Data: Which sources does it use? Are coverage, quality, update frequency, and provenance clear?
  • Integration: Can it work with the investment and property systems teams already rely on, without creating a disconnected parallel process?
  • Review and traceability: Can a reviewer inspect the source behind an output, understand why an item was flagged, and preserve an audit trail?
  • Measured outcome: Does it improve time, cost, or decision quality against a stated baseline? Is the measurement relevant to the property type and market where it will be used?
  • Maturity: Is the tool in a pilot, in routine production use, or independently evaluated? These are different levels of evidence.

Keep a human accountable for material investment decisions. The practical test is whether AI helps the team find relevant evidence, check it efficiently, and make a decision that remains reviewable—not whether it can generate an answer without supervision.

What the change means for investors

JLL’s October 2025 report frames the question as whether organizations will harness AI’s benefits or be left behind. Its findings suggest that many investors are experimenting while a majority still face barriers to scaling. For an investment team, the nearer-term opportunity is to improve information-heavy work and selected operating processes while building the data, integration, and governance needed to trust those workflows. That is a meaningful shift in how work may get done, but it is not yet proof that AI has changed the fundamentals of property investment.
