How Aerospace Production Lines Trace a Part From Raw Material to Delivery

Aerospace traceability is a controlled genealogy: a documented chain that connects the material certificate and heat, lot or batch number to every operation, inspection, special process, deviation, assembly relationship and delivery record. A serial number is only one link. The chain must let an authorized person start with a delivered part and work backward to its material origin—or start with a material lot and identify every affected part and customer.

FAA production guidance (AC 21-43A, issued October 1, 2015) says traceability should be maintained “throughout the manufacturing process from raw material to completed product or article.” It also calls for an individually unique serial number for each affected product or article when serialization is required, so a defective item can be identified and recalled. The exact records depend on the approved design, contract, quality procedures and jurisdiction.

What aerospace traceability must prove

An audit-ready record answers five questions without relying on memory or informal spreadsheets:

  • What material entered the factory? The record identifies the approved supplier or mill, purchase order, material specification, certificate, heat or lot number, quantity, condition and receiving results.
  • What happened to it? Routers, travelers or their electronic equivalents show each manufacturing operation, the applicable drawing and process revisions, and the required operator, work-center, equipment or parameter evidence.
  • What evidence shows conformity? Inspection measurements, test reports, special-process certificates, nonconformance records, concessions, rework and final disposition are linked to the affected work order and part.
  • Which physical item is this? A controlled serial number, lot number or other approved identification remains associated with the part through marking, storage, assembly and shipment.
  • Where did it go? Release documentation, packaging and shipment records connect the completed part or assembly to the customer, installation or next approved entity.

This is why a label showing only a serial number is not sufficient. The serial number must resolve to objective evidence of the material, processes and decisions that produced that particular item.

The identifiers that form the genealogy

Identifier What it identifies How production keeps it connected
Heat number A melt or heat of metal from the original producer Copied from the mill certificate to receiving records and each controlled stock container or piece
Lot or batch number A defined quantity processed or supplied under common conditions Preserved when material is moved, split, cut, kitted or sent to an outside processor
Purchase order and receipt The commercial and receiving event Links supplier, specification, quantity, condition and acceptance evidence to the material identity
Work order, router or traveler The planned and executed manufacturing route Records the material identifier before fabrication and ties operations to part number and revisions
Part or assembly serial number One uniquely controlled physical item Assigned under a numbering procedure, marked by an approved method and never silently reused
Drawing, bill-of-material and process revision The configuration actually authorized for production Captured on the work order so later review uses the revision in effect at manufacture

Heat, lot and batch identifiers are often shared by many parts; a serial number distinguishes one completed item. When stock is split, the parent material identity must be inherited by every child piece. When pieces are merged into an assembly, the parent-child relationship must preserve all contributing identities.

How the record chain works, step by step

1. Qualify the source and receive the material

Purchasing starts the chain with an approved-source determination, purchase order and required specification. Receiving personnel record the supplier, certificate or declaration, heat/lot/batch number, quantity, material condition and inspection results. If documentation is missing or the condition does not match the order, the material is placed in a controlled hold status rather than released by assumption.

2. Preserve identity in stores

Each bar, sheet, forging, casting, fastener container or controlled package is marked with the applicable identifier, or kept in a controlled package whose identity cannot be separated from the contents. When stock is cut or divided, the system records the parent heat or lot and the quantities assigned to each child. Kitting records should show which pieces entered a particular job. Quantity reconciliation is important: the amount consumed, remaining, scrapped and transferred should account for the received quantity within the organization’s approved tolerances.

3. Create the work order before fabrication

Before the first cut or machining operation, the router or traveler records the raw-material heat, lot or batch number. It also identifies the part number, work order, drawing revision, bill-of-material revision and process or specification revision that govern the job. Qarbon Aerospace’s supplier supplement, revision B effective March 1, 2024, gives this explicit rule: the raw-material batch number is documented on the router/traveler before fabrication so it can be traced to the fabricated part serial number.

4. Capture every transformation

At each operation, the record shows completion and the evidence required by the approved procedure. Depending on the process, that can include operator or work-center identity, machine, tooling, program or recipe revision, controlled parameters, environmental readings and in-process measurements. A simple sign-off is not a substitute for a required measurement or test result.

5. Link outsourced special processes

Heat treatment, plating, coating, bonding, welding, nondestructive testing and similar special processes are recorded as genealogy events, not as loose certificates in a separate folder. The record identifies the approved processor, purchase order or job reference, process specification and revision, affected serial or lot range, certificate and acceptance status. If a process provider returns multiple lots, the receiving inspection must preserve the relationship between each returned item and its original shipment.

6. Record inspection and nonconformance decisions

In-process and final inspection results are attached to the operation or serialized item they evaluate. A nonconformance record identifies the affected material or serial number, containment, technical disposition, authorized concession or rework instruction, the work performed and the final acceptance decision. Scrap is also a genealogy event: the disposition, date and authorization prevent the scrapped identity from re-entering production.

7. Assign and apply controlled serialization

Where the design, regulation or contract requires serialization, the organization assigns a unique number under a controlled sequence. Qarbon Aerospace’s supplement states that a serial number is never changed or reused for that part number; a scrapped or lost number goes out of existence with the part, and delivered and scrapped serial numbers are accounted for in quality records. The physical mark—or an approved alternative identification method—must remain associated with the part and survive handling, finishing and maintenance conditions.

8. Build the assembly relationship

For an assembly, the as-built record lists the parent serial number and every child part, lot or serial number installed. Substitutions are made only through the authorized configuration or deviation process. This relationship lets an investigator determine both which components are inside one delivered assembly and which assemblies received a component from a suspect lot.

9. Release, package and ship

Final acceptance links the completed item to inspection status, certificate of conformity or authorized release documentation, packaging controls and shipment records. The shipping record should identify the delivered serial or lot, quantity, customer and date. Retention periods come from applicable regulations, contracts and the organization’s approved quality system; personnel must be able to retrieve the record without relying on an individual employee’s mailbox.

What an aerospace audit expects to see

An auditor normally tests the chain in both directions. Starting with a serial number, the auditor follows the traveler, material certificate, process records, inspection results, special-process certificates, nonconformances, assembly structure and shipment. Starting with a heat or lot number, the auditor asks which work orders consumed it, which serial numbers resulted, where those items were delivered and whether any remain in stock or were scrapped.

FAA replacement-part guidance (AC 20-62E, issued September 14, 2018) addresses quality, eligibility and traceability for parts and materials intended for installation on U.S. type-certificated products and articles. FAA marking guidance (AC 43-213A, issued May 14, 2013) covers marking and remarking during maintenance, alteration and fabrication. Defense procurement can impose an additional supply-chain requirement: a Defense Logistics Agency requirement effective January 22, 2021 calls for an “unbroken chain of traceability, by lot and batch number or by serial number,” from the original FAA-approved manufacturer through every entity that purchased, received, stored or redistributed the item.

Those documents do not create one universal record set for every aerospace program. The contract, approved quality procedures, design approval basis and customer clauses determine the required granularity. A supplier should therefore map each requirement to a field, document or system transaction before production begins.

Controls that prevent genealogy failures

  • One authoritative identity: Maintain a single controlled record for each material lot and serialized part; prohibit duplicate entries and silent edits.
  • Positive status control: Separate accepted, quarantine, rework, rejected and scrapped material in the system and on the shop floor.
  • Scan or verify at handoffs: Capture identifiers at receiving, stock moves, kitting, every transformation, outside processing, inspection, assembly and shipment. Where scanning is impractical, require a second-person or system validation of transcription.
  • Revision discipline: Store the drawing, bill of material, routing and specification revisions actually in effect, including authorized changes made during the job.
  • Split-and-merge logic: Preserve parent-child links when material is divided and list all children when parts are combined.
  • Complete disposition: Keep rework, deviation, concession, return-to-vendor and scrap decisions inside the genealogy rather than in unlinked files.
  • Access and retention: Restrict changes by role, retain an audit trail of edits and protect records for the period required by regulation or contract.

Paper travelers, spreadsheets and digital systems

Paper routers can provide compliant evidence when entries are legible, controlled, reviewed and retained. Spreadsheets may help with planning but become fragile when many users edit them, identifiers split or merge, or certificates and inspection data must be linked. An electronic manufacturing execution or traceability system can make the same controls searchable, but software does not create traceability by itself. The identifiers, procedures and objective evidence still have to be correct.

Commercial aerospace systems commonly advertise links from mill certificates to finished parts, heat and lot tracking through cuts and operations, supplier-certificate validation, and audit trails containing materials, operations, operators, tools, measurements, deviations and certificates. When selecting or configuring a system, evaluate these capabilities rather than the product label:

Evaluation area Questions to ask
Identifier continuity Can the system preserve heat/lot-to-piece-to-serial relationships through splits, merges and transfers?
Document linkage Can certificates, declarations and supplier approvals be tied to the exact affected lot or serial?
Configuration control Does the as-built record show the drawing, bill of material, routing and process revisions used?
Special processes Can outside-process certificates and approved-source status be connected to each operation?
Quality integration Are measurements, tests, nonconformances, rework, concessions and final disposition part of one record?
Recall and containment Can a user start with a material lot or serial number and identify every affected downstream item quickly?
Exchange and security Can suppliers and customers receive the required evidence while role-based access, retention and change history remain controlled?

Common failure modes and corrective actions

Material certificate exists, but the part link is missing

A certificate in a shared folder proves what was purchased, not which finished parts consumed it. Correct the gap by recording the heat or lot on the traveler before fabrication and linking every cut or kit to that parent identity. If the link cannot be reconstructed objectively, place affected product on hold and use the approved nonconformance and customer-notification process.

A serial number was reused after scrap

Reusing the number destroys recall boundaries and can make two physical histories appear to be one. Void the number permanently, document the scrap authorization and assign a new controlled number to any replacement part.

Outside processing is recorded only by supplier invoice

An invoice identifies a transaction, not the process applied to each item. Require a process certificate or test report naming the specification, revision and affected lot or serial range, then receive and approve it against the work order.

Revision changes are invisible

If the traveler shows only the current revision, an auditor cannot establish what governed an older build. Freeze the effective revision on the work order and retain authorized change, deviation or rework records with the build history.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Records cannot be retrieved in both directions

Run periodic retrieval drills: choose one delivered serial and trace back to material origin, then choose one heat or lot and trace forward to every affected delivery. Measure whether the result is complete, authorized and obtained within the response time required by the quality system or customer.

A practical minimum record set

For each traceable part or assembly, retain a connected set of records covering:

  1. Approved supplier, purchase order, material certificate and receiving acceptance.
  2. Heat, lot or batch identity on the stock and the pre-fabrication router or traveler.
  3. Part number, serial number where required, and drawing, bill-of-material and process revisions.
  4. Operation completion, required parameters, equipment or operator evidence and in-process measurements.
  5. Special-process approvals and certificates for every outsourced or controlled process.
  6. Final inspection, test results, nonconformance, rework, concession and scrap disposition.
  7. Parent-child assembly relationships and the final certificate of conformity or authorized release.
  8. Packaging, shipment, customer or installation reference, retention status and an auditable change history.

The result is not merely a database entry or a stamped label. It is defensible evidence that the delivered article is the one that was made from the identified material, under the identified configuration, using the identified processes, and accepted by authorized personnel.
