A custom retrieval-augmented generation (RAG) rebuild reportedly reduced a US automotive SaaS assistant’s typical time to first token from 10–30 seconds to under three seconds across a corpus of roughly 40,000 PDFs. Suresh B, Founder & CEO of JarvisBitz Tech, attributes most of the original delay to work before the model began generating—not to the model alone. The figures are claims from an author-described case study, not an independently audited benchmark.

What changed—and what the numbers mean

In a case study posted on DEV Community on September 18, 2026, and originally published by JarvisBitz Tech, Suresh B describes work for an anonymous US automotive SaaS company with more than 120 GB of material and roughly 40,000 PDF documents. The existing assistant could take 10–30 seconds to begin answering. The author says the rebuilt system brought typical time to first token below three seconds while leaving the knowledge base unchanged. Read the case study on DEV Community.

These measurements should be read narrowly: under three seconds refers to typical time to first token, not completion of a long streamed answer. The author also reports approximately 98% accuracy across the client’s evaluated use cases and roughly 30% lower AI-system operating cost, attributing the cost reduction mainly to smaller prompts and cached answers. The 98% figure applies only to those client-defined evaluated use cases; it is not a general accuracy rate.

The public account does not provide the test-set size, evaluation protocol, latency percentiles, workload or concurrency conditions, confidence intervals, or the client’s underlying measurements. The outcomes are therefore case-study claims attributed to Suresh B, not independently reproduced results.

Why the assistant was slow before generation

The case study’s diagnosis is that the model accounted for only about one fifth of the latency problem. Most delay accumulated earlier in the request path: the system retrieved too many passages without first classifying intent, sent too much context to the model, checked user permissions only after retrieval, and did not cache repeated work.

That diagnosis matters because a model’s generation speed is only one part of response time. If retrieval, authorization, context construction, or orchestration consumes most of the time before the first token, changing the model alone may leave the main bottleneck untouched. Measure the full request path before deciding where to optimize.

How the rebuilt RAG request path worked

Suresh describes a custom RAG pipeline with agentic orchestration, built in Python on Google Vertex AI with Gemini. The reported sequence puts relevance and access control ahead of generation:

  1. Detect intent. Classify what the user is asking so the system can choose a relevant retrieval path rather than searching broadly by default.
  2. Constrain retrieval by authorization. Apply the user’s permissions to the search itself, so unauthorized material is not retrieved and filtered only afterward.
  3. Build a focused context. Send the model the passages needed for the question rather than a large collection of loosely relevant text.
  4. Reuse results safely. Cache work that can be reused, while distinguishing results safe to share across users or sessions from those that must remain isolated.
  5. Choose the next action. Let orchestration answer, ask a follow-up, route a lead, or hand off to a person, depending on the request.

The intended effect is to reduce unnecessary search and prompt work before generation begins. The case study reports this architecture and its rationale, but does not publish component-level timings that would show how much each change contributed.

Design choices to evaluate in your own system

Choice What to evaluate
Authorization during retrieval versus filtering afterward Whether unauthorized passages can enter the result set or context, and whether retrieval remains correct for users with different access levels.
Targeted context versus broad context First-token latency, answer quality on a defined evaluation set, and the amount of irrelevant material sent to the model.
Caching versus recomputing How much repeated work is avoided, whether cached results remain current, and whether cache keys and boundaries prevent one user from receiving another user’s restricted information.
Model-call latency versus the complete request path Time spent in intent handling, authorization, retrieval, context construction, generation, and any downstream orchestration.

These are engineering trade-offs to test, not a controlled comparison of competing architectures in the case study. Define a representative evaluation set and measure both performance and access-control correctness before and after each change.

Permission checks must be part of retrieval

Filtering out restricted passages after search may still expose them to downstream components and wastes work retrieving information the user cannot access. Constraining retrieval by the user’s authorization is therefore both a performance design choice and a security boundary.

Suresh’s practical test is: “If your retrieval system is tested only by the people who built it, using their own accounts, you have not tested permissions at all. Test it with the narrowest account you have.” Testing with restricted accounts can reveal whether search scope follows the user’s actual access rather than an administrator’s broader privileges.

What the case study says about voice and human oversight

The same engine supported a voice interface using speech-to-text and text-to-speech. The author argues that voice is less tolerant of pauses, but publishes no separate voice-latency measurements, so the under-three-second result should not be read as a measured voice response time.

The assistant could answer questions, gather details, and route leads. The account distinguishes those tasks from closing deals or changing records: those actions remained under human involvement. “Agentic” orchestration here should not be mistaken for unrestricted authority to take consequential actions.

What you can—and cannot—take from the result

The case study offers a useful diagnostic: when an assistant is slow, inspect the work before generation as well as model speed. Its specific performance and cost outcomes belong to one anonymous client and one implementation. Without the evaluation details and underlying measurements, they do not establish what another organization should expect from a similar rebuild.

For a team facing slow answers over a large document collection, the transferable approach is to profile the complete request path, narrow retrieval using intent and authorization, keep model context relevant, and test caching against explicit user-isolation rules. Track first-token latency separately from full-answer completion, and evaluate answer quality and permissions on a defined set of real use cases.
