Grasim Industries vs UltraTech Cement: Which stock fits your portfolio?

Neither share is automatically the better choice. Grasim Industries gives you diversified exposure to cellulosic fibres, chemicals, building materials, financial services, renewables, textiles and insulators, with cement exposure mainly arriving through its holding in UltraTech Cement and other group businesses. UltraTech is the more direct listed exposure to cement demand, pricing, capacity expansion and the sector’s cost cycle.

The practical answer to “Grasim Industries vs UltraTech Cement: Which stock fits your portfolio?” depends on what you already own, how much cement concentration you want, your tolerance for cyclical earnings and the valuation available on the day you invest. The operating scale figures below are company-reported and come from different reporting dates, so they are not a live buy signal or a like-for-like performance ranking.

Start with the exposure you are actually buying

A comparison of Grasim and UltraTech is not simply a comparison of two cement companies. It is a choice between a diversified corporate group and a focused cement business. That distinction affects earnings drivers, balance-sheet interpretation, portfolio correlation and the way you should value each share.

Question Grasim Industries UltraTech Cement
Primary exposure Diversified group businesses, including fibres, chemicals, building materials, financial services, renewables, textiles and insulators Cement and related building-material operations
How cement exposure appears Indirectly through its material listed subsidiary UltraTech, alongside other businesses Directly through the listed cement operating company
Main portfolio role Broader industrial and financial-services exposure in one holding Sector-focused exposure to cement volumes, prices, costs and capacity
Key analytical challenge Sum-of-the-parts valuation, holding-company effects and differing business cycles Cement-cycle assumptions, capacity execution and operating-cost sensitivity

Grasim’s FY2025-26 integrated annual report identifies its portfolio across these businesses. UltraTech’s own disclosures describe a much more concentrated operating model. Owning Grasim can therefore overlap with an existing UltraTech position while still adding non-cement businesses; owning UltraTech alone gives a cleaner way to express a view on cement.

What Grasim Industries owns and how that changes the risk profile

Diversification across unrelated earnings streams

Grasim’s businesses do not all respond to the same economic variable. Cellulosic fibres and textiles can be influenced by apparel demand, fibre spreads, input costs and export conditions. Chemicals are exposed to industrial demand and feedstock economics. Building materials depend on construction activity and competitive intensity. Financial services bring credit costs, funding conditions and regulatory considerations. Renewables and insulators add further operating and investment themes.

This mix can reduce dependence on one product cycle, but it also makes the consolidated statement harder to read. A strong cement year may coexist with weaker fibre spreads or higher credit costs in financial services. Group revenue and EBITDA should therefore be understood as an aggregation of businesses with different margins, capital needs and valuation multiples, not as a proxy for cement performance.

UltraTech is a major asset, not the whole Grasim thesis

UltraTech is a material listed subsidiary of Grasim, so an investor in Grasim already receives economic exposure to UltraTech. That exposure is combined with the value and liabilities of the other group businesses. The market price of Grasim can differ from the estimated value of its holdings because of taxes, corporate costs, debt, minority interests, expectations about new ventures and any holding-company discount.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

To understand the overlap, map your existing holdings before buying. A portfolio that already owns UltraTech may receive more cement concentration by adding Grasim, even though Grasim appears diversified at the group level. Conversely, a portfolio with little industrial or financial-services exposure may value Grasim’s broader mix more highly than a portfolio already dominated by group-affiliated companies.

Financial snapshots: keep the reporting periods and bases separate

The most important numerical mistake in this comparison is mixing consolidated Grasim figures with UltraTech figures from another period or reporting basis. The following table preserves the periods and definitions stated in company disclosures.

Company and period Measure Reported figure How to use it
Grasim, FY2025-26 Consolidated revenue ₹1,75,431 crore Group-wide revenue; not a cement-only number
Grasim, FY2025-26 Consolidated EBITDA ₹25,872 crore Combines businesses with different economics
Grasim, FY2025-26 Net worth ₹1,03,470 crore Consolidated balance-sheet measure
Grasim, FY2025-26 PAT attributable to shareholders ₹4,966 crore Attributable consolidated profit, not UltraTech profit
UltraTech, FY2024-25 Consolidated net sales ₹74,936 crore Cement-company sales for the stated financial year
UltraTech, FY2024-25 Consolidated sales volume 135.83 million tonnes Reported volume for FY2024-25, not a current run rate
UltraTech, 31 March 2025 Global cement capacity 188.76 MTPA Year-end capacity; definition and perimeter should be checked in the report

The Grasim figures are from its FY2025-26 report at grasim.com/integrated-annual-report-2025-26. The UltraTech FY2024-25 figures are from its FY2025 results release. They answer different questions and should not be used to calculate a winner from headline size alone.

Operating scale and capacity: what the numbers do and do not prove

UltraTech’s FY2024-25 operating scale

UltraTech reported consolidated sales volume of 135.83 million tonnes, consolidated net sales of ₹74,936 crore and global cement capacity of 188.76 MTPA for FY2024-25 and 31 March 2025, respectively. These figures establish the scale of the cement operation in that reporting period. They do not establish the current share price, current earnings multiple, current utilization or the return that a new shareholder will earn.

October 2025 capacity update

In an October 2025 update, UltraTech reported capacity of 192.26 MTPA and described a projected global capacity of 240.76 MTPA after planned expansion. The 240.76 MTPA figure is a company plan, not achieved capacity; the company expected phased commissioning from FY2028. Read the announcement at UltraTech’s October 2025 capacity update. A portfolio decision should distinguish commissioned assets from announced projects and should check subsequent commissioning, funding and demand conditions.

Grasim’s “200 MTPA and beyond” framing

Grasim’s FY2025-26 report describes UltraTech capacity as 200 MTPA and beyond. That is company-reported scale framing. It should not be merged mechanically with the 188.76 MTPA year-end figure or the 192.26 MTPA October 2025 update because the dates, definitions and project perimeter may differ. Confirm the precise definition in UltraTech’s latest audited disclosure before building a spreadsheet or valuation model.

Metrics that matter beyond capacity

Capacity is only productive when it earns an acceptable return. For UltraTech, track:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Sales volume growth versus installed capacity growth.
  • Capacity utilisation, with the period and whether it is consolidated or operational capacity clearly labelled.
  • Realisation per tonne and operating EBITDA per tonne.
  • Fuel, power, freight and other energy costs per tonne.
  • Variable-cost changes and the ability to pass them through in selling prices.
  • Maintenance and expansion capital expenditure, commissioning dates and ramp-up speed.
  • Net debt, interest expense and operating cash flow after capital expenditure.

For Grasim, examine the same cement metrics within UltraTech, then separately analyse each major Grasim segment. A group-level EBITDA margin can move because of mix, not because the cement business improved or deteriorated.

How the two earnings engines behave through a cycle

UltraTech: volume, price and cost leverage

A cement-focused company is sensitive to construction activity, infrastructure spending, regional supply-demand balances and pricing discipline. Higher volumes can spread fixed costs over more tonnes, while stronger realisations can expand margins quickly. The reverse is also true: weak prices, excess regional capacity or higher imported fuel costs can compress EBITDA per tonne even when reported volume grows.

Large expansion programmes can strengthen a company’s long-term network and logistics position, but they also create a period in which depreciation, interest and commissioning costs arrive before the full benefit of new capacity. Assess the return on each expansion tranche rather than treating announced MTPA as guaranteed future profit.

Grasim: blended cycles and internal capital allocation

Grasim’s consolidated earnings are affected by a portfolio of cycles. Fibre and chemical spreads may be weak when construction demand is strong; financial-services results may respond to credit quality and funding costs rather than cement prices. The group’s capital-allocation record therefore matters: management must decide how much cash to reinvest in established businesses, new growth engines, subsidiaries, debt reduction and shareholder distributions.

Grasim’s FY2025-26 report attributes the following statement to Chairman Kumar Mangalam Birla: “Grasim delivered a strong performance by staying focused on disciplined execution, operational agility, and long-term value creation.” This is management’s characterization of the year, not independent evidence that future returns will be strong. The report also says consolidated revenue recorded a steady 16% CAGR through the last 25 years, a company-reported historical figure that applies to the stated 25-year window and should not be extrapolated automatically.

Balance sheet and capital allocation questions

Use comparable dates and definitions when reviewing leverage. A group balance sheet can include debt at the parent, subsidiaries and financial-services entities, while a cement company’s debt is more closely tied to plants, working capital and expansion. “Debt” should therefore be reconciled to net debt, lease liabilities, non-recourse borrowings and any regulated financial-services balance sheet before drawing conclusions.

Questions for Grasim

  • How much consolidated debt sits outside operating cement businesses?
  • What portion of earnings comes from financial services, where leverage and provisioning have a different meaning?
  • How much value is represented by the UltraTech stake after taxes, minority interests and corporate costs?
  • Are new ventures consuming cash, and what milestones would demonstrate acceptable returns?
  • Does reported net worth translate into distributable cash flow, or is capital tied up in operating and financial assets?

Questions for UltraTech

  • What is net debt after announced expansion spending and acquisitions?
  • How much of planned capacity is commissioned, under construction or merely announced?
  • What return on invested capital is expected once each new plant reaches normal utilisation?
  • Are interest and depreciation rising faster than operating cash flow?
  • Can the company maintain dividends while funding expansion without weakening the balance sheet?

The available material does not establish a same-date net-debt, interest-burden or dividend comparison for both companies. Verify those figures in the latest annual reports and investor filings rather than filling the gap with older numbers.

Valuation: compare the price you pay, not only the company you describe

Operating scale does not determine investment attractiveness. A high-quality business can be a poor investment at an excessive price, while a cyclical business can offer a reasonable expected return when the market discounts a difficult phase. Because current prices and multiples were not verified here, calculate them from same-date market data before investing.

A practical Grasim valuation

Use a sum-of-the-parts approach where possible:

  1. Estimate the market value of Grasim’s listed and unlisted businesses using appropriate peer or cash-flow methods.
  2. Value the UltraTech holding using the same-date UltraTech share price and the number of shares held, then adjust for any holding structure and minority interests.
  3. Subtract parent-level net debt, corporate costs, taxes that would arise on monetisation and other claims.
  4. Compare the resulting implied value with Grasim’s market capitalisation to identify any premium or discount.
  5. Stress-test assumptions for weak cement prices, lower financial-services profitability, slower new-venture growth and higher funding costs.

A practical UltraTech valuation

For UltraTech, compare enterprise value with normalised EBITDA, and market capitalisation with normalised EPS and free cash flow. Use a mid-cycle or through-cycle view rather than a single unusually strong or weak quarter. Reconcile reported EBITDA to operating cash flow, subtract maintenance and expansion capital expenditure, and test what happens if utilisation, realisation per tonne or fuel costs move against you.

Keep the dates aligned

Do not pair a current share price with an old annual-report EPS and call the result a current multiple without labelling the mismatch. Record the price date, share count, trailing or forecast period, consolidated or standalone basis, currency and whether exceptional items are included. The Grasim investor archive at results, reports and presentations and UltraTech’s financials page provide the filing trail for this work.

Which portfolio role fits your situation?

Investor situation Possible fit to investigate What to check first
You want a direct cement-sector position UltraTech is the cleaner exposure Regional pricing, utilisation, cost per tonne, expansion returns and valuation
You want one holding spanning several industries Grasim may provide broader exposure Segment earnings, holding-company discount, parent debt and capital allocation
You already own UltraTech or another large cement producer Adding Grasim may still increase cement concentration Look through the group structure and calculate your combined cement weight
Your portfolio lacks financial-services and industrial exposure Grasim’s mix may diversify business drivers Credit risk, regulatory exposure and the quality of non-cement cash flows
You have a short investment horizon Neither should be selected solely from long-term capacity plans Near-term valuation, earnings sensitivity, debt maturities and catalysts
You can tolerate a multi-year cycle Either may warrant analysis, depending on price and desired concentration Through-cycle cash generation and your maximum acceptable drawdown

This table identifies questions, not recommendations. Portfolio fit also depends on emergency reserves, tax position, position size, liquidity needs and whether you can hold through a period of falling earnings.

A step-by-step comparison you can repeat

  1. Set the decision date. Write down the share prices, exchange, currency and time of the comparison. Prices and multiples change daily.
  2. Choose one reporting basis. Prefer consolidated results for both companies when assessing group economics, while keeping segment and subsidiary data separate for diagnosis.
  3. Build a business map. List Grasim’s major segments and identify the portion of your economic exposure that comes through UltraTech.
  4. Refresh the operating data. Pull the latest audited sales, volumes, capacity, utilisation, EBITDA per tonne, energy costs, net debt and cash flow. Label FY2024-25, FY2025-26 and interim periods explicitly.
  5. Separate achieved from planned capacity. Mark each project as commissioned, under construction or announced, and attach the expected commissioning schedule.
  6. Normalise earnings. Remove one-off gains or losses where appropriate and test margins at conservative, base and optimistic assumptions.
  7. Value each share. Use sum-of-the-parts for Grasim and a cement-cycle framework for UltraTech, then compare those values with the actual market prices.
  8. Check portfolio concentration. Add direct and indirect cement exposure, group-affiliated holdings and sector correlations before deciding position size.
  9. Define a review trigger. Examples include a material change in net debt, a delayed project, a sustained change in EBITDA per tonne or a valuation moving outside your pre-set range.

Common mistakes and how to avoid them

Mistaking group revenue for cement revenue

Grasim’s ₹1,75,431 crore FY2025-26 consolidated revenue includes multiple businesses. It cannot be compared directly with UltraTech’s ₹74,936 crore FY2024-25 consolidated net sales to decide which company is “larger” in investment terms.

Calling planned MTPA current capacity

UltraTech’s 240.76 MTPA figure is projected capacity after planned expansion, with phased commissioning expected from FY2028. Treating it as operating capacity overstates present scale and may hide execution and funding risk.

Using a subsidiary’s price as a proxy for the parent

UltraTech’s share price does not tell you whether Grasim is cheap or expensive. Grasim’s value also includes other businesses, parent-level claims, taxes, corporate costs and any discount or premium applied by the market.

Ignoring the basis of profit

Standalone profit, consolidated profit and PAT attributable to shareholders answer different questions. Write the basis beside every number in your model and do not mix them in one margin or valuation ratio.

Assuming diversification removes risk

Diversification can reduce dependence on one product, but it cannot eliminate leverage, valuation risk, execution risk or a broad market decline. It can also make the investment harder to analyse because several businesses must be monitored.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Projecting management commentary into returns

Statements about disciplined execution, long-term value creation or historical revenue growth describe management’s view and past reporting. They are not guarantees of future earnings, dividends or share-price performance.

Documents and figures to verify before placing an order

  • Latest audited Grasim consolidated financial statements and segment notes.
  • Latest audited UltraTech consolidated financial statements, including the FY2025-26 report listed in the investor archive.
  • Same-date share prices, shares outstanding and market capitalisation for both companies.
  • Net debt, lease liabilities, interest expense and cash-flow statements on comparable dates.
  • UltraTech’s commissioned, under-construction and announced capacity, with project timelines.
  • Cement volume, realisation, EBITDA per tonne, utilisation and energy-cost trends.
  • Grasim’s value attributable to each major segment and the treatment of its UltraTech holding.
  • Dividend declarations, payout capacity and any changes after the latest annual report.
  • Your existing direct and indirect cement exposure, target allocation and maximum acceptable loss.

For historical context, Grasim’s FY2025 results release can be read alongside the newer annual report, but older figures should not replace the latest audited data.

Answering the portfolio-fit question

Choose the analytical route that matches your intended exposure. If your thesis is specifically about Indian cement demand, pricing power, capacity additions and operating efficiency, UltraTech is the more transparent listed vehicle to study. If your objective is a diversified group holding and you are prepared to analyse several businesses, subsidiary exposure and holding-company valuation, Grasim is the broader instrument.

That distinction still does not identify a buy or a winner. The final decision requires a same-date valuation, current audited numbers, a clear view of expansion returns and an honest calculation of how the purchase changes your existing portfolio. Company scale and management ambition matter, but the price paid and the risk you add matter just as much.
