Track five complementary measures: first response time, resolution time, first contact resolution, customer satisfaction (CSAT), and ticket volume and backlog. Together, they show how quickly customers hear from support, whether their issues are solved, whether they need to come back, how respondents rate the experience, and how much work the team is carrying. No single metric tells the whole story, so define each one consistently and read the measures together.
How the five metrics differ
These measures are not interchangeable or a universal, canonical set. Salesforce’s May 21, 2026, customer-service KPI guidance groups measures across areas such as speed, quality, and operations; Zendesk’s guidance on support analysis covers response, resolution, workload, and satisfaction measures. This five-metric selection combines those perspectives into a practical operating view.

The table describes what each measure can help investigate; a movement is a signal to diagnose, not proof of a specific cause. Compare like with like—for example, the same channel, time window, and issue category—before drawing conclusions.
The five metrics to track
1. First response time (FRT)
Measure elapsed time from ticket creation to the first meaningful reply from a human agent. Zendesk Documentation Team’s Rob Stack defines it this way: “First reply time (FRT) is the amount of time from when a ticket is created to when an agent makes the first reply to the customer.” An automated acknowledgement should not silently count as that agent reply.

Report FRT by channel because customers may have different expectations on email, forms, social messaging, or other support routes. Zendesk’s July 1, 2026, guidance gives 24 hours for email or forms and 60 minutes for social requests as illustrative examples, not universal benchmarks. Set expectations based on your own service promises and customer needs.
Use the measure to find queues where customers wait and to assess changes to staffing or routing. Report a median or a distribution alongside an average when a few unusually long waits could skew the average. A fast first reply can reassure a customer, but it does not establish that the issue was solved.
2. Resolution time
Choose the start and finish events before comparing teams. Zendesk distinguishes first resolution time—the first time a ticket is solved—from full resolution time—the final solve after a ticket may have been reopened. Also state whether time spent pending or on hold is included. Without these rules, two teams can report different numbers while describing different things.
Break resolution time down by issue type and channel, and report the median beside the average when long-running cases create outliers. If the measure rises, inspect case complexity, handoffs, waits for customer information, and other process bottlenecks before attributing the change to individual agents. A slower result is not, by itself, evidence of poor agent performance.

3. First contact resolution (FCR)
FCR is the percentage of issues resolved during the first interaction. Freshworks’ 2024 Customer Service Benchmark Report glossary and Salesforce’s KPI guidance use definitions along these lines. To calculate it consistently, define the denominator, what qualifies as one interaction, how you match follow-up contacts to the original issue, and whether a reopening changes the original result. Those choices make FCR difficult to compare across organizations.
Use FCR to investigate repeated contact, knowledge gaps, recurring friction, or policies that prevent a complete answer on the first interaction. Do not reward agents for closing cases prematurely to raise the rate. Read FCR alongside reopen patterns and customer feedback so that a superficially higher rate does not hide a worse experience.
4. Customer satisfaction (CSAT)
Collect a short survey after an interaction and report the percentage of responses classed as positive under a disclosed scoring rule. Salesforce describes common scales such as 1–5 and 1–10; Freshworks also defines CSAT in terms of positive responses to a post-resolution survey. A score is interpretable only when readers can see how it was produced.
Show the survey question, scale, positive-score cutoff, reporting period, and number of responses with the percentage. CSAT represents the people who responded, not every customer who contacted support. Review comments alongside the score to understand what respondents valued or found frustrating. The cited guidance does not establish a response-rate figure to use as a general benchmark.

5. Ticket volume and backlog
Track incoming ticket volume to understand demand and unresolved backlog to understand accumulated work. Salesforce identifies both as operational measures, while Zendesk’s analysis guidance encourages teams to examine how many tickets they solve and how much work remains. Volume is a count of incoming work over a defined period; backlog is a count of unresolved work at a defined point or over a specified reporting interval. Document the counting rules and break both out by channel, issue type, and time period.
Rising volume might reflect seasonality or a product issue. A growing backlog might reflect staffing or routing constraints, slower resolution, or an increase in demand. Neither count identifies the cause on its own; use response, resolution, FCR, and CSAT patterns to narrow the diagnosis.
Build a useful review routine
- Set a consistent baseline. Choose a reporting period and compare equivalent channels, support hours, and issue categories. A change in the mix of cases can move an overall number even when performance within each category has not changed.
- Write down event rules. Specify what counts as an agent reply, which solve event ends resolution time, how reopened and paused tickets are treated, what qualifies as a first interaction, and which survey responses count as positive.
- Read speed and outcome together. If FRT improves but resolution time does not, investigate whether the team is answering quickly while the underlying resolution bottleneck remains.
- Check quality before rewarding closure. Review FCR with reopen patterns and CSAT comments. This helps distinguish an issue genuinely solved in one interaction from a case closed before the customer’s problem is resolved.
- Put workload beside service results. Review volume and backlog alongside the other measures so you can distinguish changing demand from process or capacity problems.
- Set targets from your service commitments. Agree expectations based on customer needs and the promises your organization makes. Zendesk’s channel examples are illustrative, not universal standards. Freshworks defines SLA compliance as the share of cases meeting an agreed service level; it can provide useful context, but an SLA result does not replace the five measures above.
Use ticketing and survey records to collect the underlying events, then segment reports using the same definitions. Salesforce’s KPI guidance and Zendesk’s support-analysis guidance describe these measures in the context of service reporting. Choose a reporting setup that can preserve the event and survey data needed for the breakdowns; the metric definitions matter more than the dashboard layout.
