The most effective support is a package, not a single mentoring meeting: practical skills access, a trusted mentor, active sponsorship, visible role models, fair promotion and pay systems, a safe workplace, and access to meaningful projects, networks and capital. A good mentor helps a woman set a specific 3–6 month goal, build the skills to reach it, receive candid feedback, and meet people who can open the next opportunity. A sponsor goes further by using their own credibility to advocate for stretch work, recognition and promotion.
This matters because women remain underrepresented throughout the AI pipeline. Support should therefore be tailored to career stage, location and overlapping identities, measured by real outcomes, and designed so that responsibility does not fall only on women to fix structural barriers.

Why targeted support for women in AI is still necessary
AI combines software, statistics, research, product management, data operations, policy and entrepreneurship. Access to one part of that ecosystem does not automatically lead to senior influence in another. Women can be present in entry-level roles yet receive fewer high-visibility assignments, have less access to influential networks, or leave when workplace conditions make advancement costly.
| Finding | What it measures | Source and date |
|---|---|---|
| Women are less than 40% of the AI workforce across OECD countries, even though women are more than 50% of employed people with tertiary education. | Representation in AI work compared with the wider highly educated workforce. | OECD, 2023 |
| Women hold only 29% of science research-and-development positions globally. | Participation in science R&D, a major route into advanced AI research. | UNESCO, 2022; updated 2024 |
| Women are 25% less likely than men to know how to leverage digital technology for basic uses. | A foundational digital-technology capability gap that can restrict entry and confidence. | UNESCO, 2022; updated 2024 |
| Women make up 25.3% of top-level management in AI firms, compared with 27.7% in non-AI firms. | Representation at the highest management level. | World Economic Forum, 2026 |
| Women are 30.1% of employees in AI technology and platform firms and 33.1% in vertical AI application firms. | Workforce representation in two AI business categories. | World Economic Forum, 2026 |
These figures describe gaps; they do not prove that mentoring alone causes a particular promotion or retention rate. They do show why a program that offers advice without access to work, decision-makers and fair systems is unlikely to be enough.

What effective mentoring for an AI career includes
A concrete, time-bounded goal
Begin with one outcome for the next three to six months: finish a portfolio project, learn a technical method, submit a paper, give a conference presentation, move into an AI-related role, prepare for a management interview or reach a defined leadership milestone. A goal gives meetings a purpose and makes progress visible. It can be revised when the mentee learns more about her interests or constraints.
A skills and context diagnosis
Ask what the mentee can already do, what evidence she can show, and which gaps actually block the next step. Someone moving from analytics to machine learning may need model evaluation and deployment practice; someone moving into product leadership may need experimentation design, risk communication and team management. Discuss time, caring responsibilities, location, language, disability access and immigration or employment constraints before recommending a course or role.
Specific feedback, not general encouragement
Review a notebook, pull request, research outline, resume, talk proposal, interview answer or promotion document. Identify one strength, one risk and one next revision. Explain the standard being applied and, where possible, show an example. Feedback should be direct without treating a culturally different communication style as a competence deficit.

Mentoring becomes more valuable when it leads to a project, a technical community, a hiring manager, a research collaborator or a customer conversation. Make introductions with context and consent, and help the mentee prepare. Do not promise a job or use a personal network as a substitute for transparent selection.
Sponsorship as a distinct action
When a mentor recommends the mentee for a stretch assignment, names her contribution in a leadership meeting, or puts her forward for promotion, the mentor is acting as a sponsor. Sponsorship uses the senior person’s access and reputation; it is different from giving private advice. Agree on what advocacy is appropriate and let the mentee decide which opportunities fit her goals.
Safe discussion of barriers
A mentee may need to talk about bias, harassment, unequal pay, exclusion from informal networks or a performance process that appears inconsistent. Listen without demanding proof or confidentiality you cannot guarantee. Explain your role, document only with permission, and refer urgent or formal matters to the appropriate human-resources, employee-resource or external support channel.

Accountability with privacy
At each meeting, record the agreed action, owner and date. Review outcomes such as a completed project, interviews, expanded network, role change, compensation review or retention. Keep personal details out of reports unless the mentee has explicitly consented and the data is necessary.

| Dimension | Mentoring | Sponsorship |
|---|---|---|
| Main purpose | Build judgment, skills, confidence and a plan. | Open access to high-value work, visibility and advancement. |
| Typical actions | Goal setting, technical review, practice interviews, reflection and feedback. | Recommend the mentee for a stretch assignment, promotion slate, speaking slot or strategic project. |
| Source of influence | The mentor’s knowledge and coaching relationship. | The sponsor’s position, credibility and decision-maker access. |
| What success looks like | Better work, clearer choices and stronger professional agency. | Documented opportunity, recognition, role progression or compensation movement. |
| Boundary | The mentor should not take over the mentee’s decisions. | The sponsor should advocate transparently, without bypassing fair criteria or creating dependency. |
One person can mentor and sponsor, but a program should not assume that every mentor has the authority to sponsor. Pairing a developmental mentor with a separate senior sponsor often gives the mentee both a safe learning space and real access to decisions.
How to build a productive mentoring relationship
- Clarify the purpose. In the first conversation, state why the relationship exists and what is outside its scope. Decide whether the focus is technical depth, a job transition, research, management, entrepreneurship or another outcome.
- Choose a 3–6 month objective. Write the outcome in observable terms, such as “ship and explain a model-evaluation project” or “prepare a promotion case with evidence from two launches.”
- Map assets and constraints. List current skills, proof of work, available hours, access to equipment or data, financial limits, location and support needs. This prevents advice that is impossible to follow.
- Create a meeting rhythm. Monthly meetings suit a long project; meetings every two weeks can help during an interview or launch. Use a shared agenda: progress, obstacle, feedback needed, introduction or experiment, and next action.
- Use real work as the curriculum. Review artifacts rather than discussing “confidence” in the abstract. A short code review, research critique or stakeholder rehearsal produces evidence the mentee can reuse.
- Make one useful introduction at a time. Explain why the connection matters, obtain consent, and help the mentee send a concise message. Follow up on what happened rather than counting introductions as success.
- Discuss sponsorship explicitly. Ask which assignment or decision forum would accelerate the goal and whether the mentor can credibly advocate. If not, identify someone who can.
- Review and close the cycle. At the end of the period, compare the outcome with the starting goal, capture evidence, decide what continues and release either person from an open-ended obligation.
Adapt support to the person’s career stage
Students and first-time entrants
Prioritize foundational digital skills, an accessible first project and a realistic view of roles beyond “AI researcher.” A mentor can help select a dataset with lawful use, explain version control and model evaluation, and connect the student to a peer community or internship. Feedback should focus on learning habits and evidence of work, not expensive credentials. Scholarships, paid placements and equipment access matter when unpaid preparation would exclude capable candidates.
Early-career practitioners
Help translate a job description into a skill plan and identify work that will be visible to decision-makers. Review production quality, documentation, testing, data governance and communication with nontechnical colleagues. Practice asking for ownership of a bounded feature or experiment, then make sure the contribution is credited in reviews and project reports.
Mid-career specialists moving into AI
Professionals from statistics, domain science, design, operations, law or social research often bring valuable context. A mentor can map transferable skills to AI roles, identify the smallest credible technical bridge and discourage unnecessary reinvention. Sponsorship is especially useful for securing a cross-functional project where domain expertise and AI methods are both visible.
Managers and emerging leaders
Focus on hiring, delegation, technical strategy, risk communication and promotion evidence. Rehearse executive briefings and discuss how to create inclusive team norms. A sponsor can nominate the leader for a budget, platform migration or governance assignment that demonstrates organizational impact rather than only individual technical output.

Researchers and founders
Research-oriented mentees may need collaborators, publication feedback, conference access and advice on responsible data and model use. Founders may need customer discovery, regulatory navigation, recruiting and introductions to capital. UNESCO’s Women for Ethical AI outlook specifically calls for training, mentoring, scholarships, targeted programs and venture-capital access so women can enter, remain and advance in AI.
Returners and career pivots
Do not treat a career break as a skills deficit. Establish what has changed in the field, create a small current project and secure a paid returnship, internship or trial assignment where possible. A sponsor can ensure the candidate is evaluated on demonstrated capability rather than an unexplained gap.
How employers can make advancement more likely
Fund time and access
Provide paid learning hours, structured mentoring cohorts, conference or community budgets, accessible tools and protected time for portfolio or research work. If participation must happen after hours, people with caring or health responsibilities will be screened out.

Make decisions legible
Publish criteria for hiring, promotion, compensation and access to high-value AI projects. Use structured interviews and written evidence where practical. Explain who assigns stretch work and how employees can express interest, so advancement does not depend on informal proximity to a manager.
Audit the pipeline
Review participation and progression by gender, career stage and relevant intersections, while protecting small-group privacy. Compare who enters a program, who completes it, who receives projects, who is promoted and who leaves. Investigate attrition rather than assuming that women simply need more training.
Protect people from harm
Enforce anti-harassment rules, provide confidential reporting and define remediation timelines. Managers should know how to respond when a mentee discloses harassment or retaliation. Mentoring cannot compensate for a workplace where reporting misconduct threatens a person’s career.

Invest across the pipeline
Scholarships, internships, returnships and leadership development should connect to real roles. For founders and researchers, include fair access to capital, procurement opportunities and technical infrastructure. A one-off panel is not a substitute for sustained investment.

Count mentoring and sponsorship in performance reviews and workload planning. Otherwise, the work may be assigned disproportionately to women, treated as invisible service and left without time or reward.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to make mentoring safe and inclusive
Set expectations at the start: meeting location, communication hours, confidentiality limits, how conflicts will be handled and how either person can end the relationship. Offer group or remote options when a one-to-one setting feels unsafe. Avoid romantic or financial entanglements, and do not make access to a mentor conditional on socializing.
Adapt matching for geography, language, disability access, race, class, caregiving, migration status and other identities when those factors shape opportunity. A mentee should be able to request a different match without having to prove misconduct. Programs need trained coordinators, a documented escalation path and an independent route for reporting harassment.
“On top of investing in women’s opportunities to join the digital workforce, more should be done within workplaces to retain women and allow them to thrive, said Marta Ochoa. This may include mentoring programs and combating sexual harassment.” — Marta Ochoa, Director of Youth and Senior Coordinator Equal Opportunities, UNI Global Union, UNESCO panel, 2022

UNESCO leaders have also framed participation as an issue of the quality of the digital future. Tawfik Jelassi said, “If we do not promote the fair and full participation of girls and women in the digital future of our societies, we are setting ourselves up for a digital future that will be less rich, less innovative and less fair.” Dorothy Gordon added, “AI is transformative, transversal and increasingly infiltrating every part of the economy. Women must be given the opportunity to participate.”

How to compare a women-in-AI mentoring program
Use the following questions before joining or funding a program. Ask for written answers rather than relying on a promotional testimonial.
| Decision area | Questions to ask |
|---|---|
| Eligibility and reach | Who can join? Does the program serve your country, time zone, language and career stage? Are students, returners, managers and founders supported differently? |
| Format | Is it one-to-one, cohort-based, peer-led or a combination? How often do participants meet and for how long? |
| Matching and training | How are mentors selected, trained and rematched? Can participants change a match without penalty? |
| Goals and follow-up | Does every participant set a measurable goal? Who checks progress, and what happens when a goal or match fails? |
| Opportunity access | Are there projects, referrals, internships, research collaborations or sponsorship pathways, or only conversations? |
| Inclusion and safeguarding | What code of conduct, confidentiality limits, reporting channel and response process apply? Is there an option for accessibility or remote participation? |
| Time and cost | What is the expected weekly commitment? Are sessions, learning materials and travel paid, subsidized or unpaid? |
| Evidence of progression | Can the program show privacy-protected results such as completed projects, interviews, role changes, promotions, compensation reviews or retention? |
A program that cannot explain matching, safeguarding or follow-up may still offer useful networking, but it should not be described as a complete career-advancement system.
How to measure results without exposing participants
Track a small set of indicators at three points: baseline, end of the mentoring cycle and a later follow-up. Baseline information might include current role, skills evidence, network needs and the participant’s chosen goal. End-of-cycle measures can include a shipped project, submitted application, interview, talk, publication, new responsibility or completed learning milestone. Later measures can include role change, promotion, compensation review, expanded network and retention.

Report aggregated patterns, not identifiable stories, unless a participant gives informed consent. Separate program evaluation from employment decisions. If outcomes differ by career stage or identity, investigate program design and workplace conditions instead of blaming participants for low numbers.
Common mistakes and practical fixes
| Mistake | Why it fails | Better approach |
|---|---|---|
| Matching by job title alone | Two people with the same title may need different technical, managerial or cultural support. | Match on goal, skills, communication preferences, geography and availability, with a rematch option. |
| Offering encouragement without work access | Confidence does not create a portfolio, referral or promotion record. | Connect advice to a real project, decision forum or documented deliverable. |
| Calling every mentor a sponsor | Many mentors lack authority to assign work or influence promotion. | Identify people with decision access and define the advocacy they can responsibly provide. |
| Making women explain repeated bias | Disclosure can become another burden and can expose people to retaliation. | Provide confidential channels, investigate patterns and enforce consistent standards. |
| Measuring attendance only | High attendance can coexist with no career movement. | Track goal completion, opportunity access, progression and retention with privacy safeguards. |
| Expecting unpaid emotional labor | Mentoring added to an already full workload is unsustainable and unevenly distributed. | Allocate paid time, recognize the work and rotate responsibility. |
A practical first-meeting agenda
- Each person explains their current role, desired direction and constraints.
- The mentee names one outcome for the next three to six months and the evidence that would show progress.
- Together, they choose the first artifact to review: code, research, portfolio, application, presentation or promotion case.
- They agree on meeting frequency, communication boundaries, confidentiality limits and how to request a rematch or end the relationship.
- The mentor offers one relevant resource or introduction, only after confirming that it fits the mentee’s goal.
- They schedule a review date and decide what will be measured.
Support is working when a woman gains demonstrable capability, fair access to opportunity and the authority to choose her next move. Mentoring supplies guidance; sponsorship supplies advocacy; employers must supply the systems that make both meaningful.
