Enterprise AI FAQ: Costs, Data Privacy, Integration, and Human Oversight

Enterprise AI has no universal price, privacy promise, integration boundary, or oversight rule. Cost depends on the product, model, deployment, usage, and governance work. Data protections apply to a named service, configuration, region, and contract terms. Your organization remains responsible for how connected data and actions are configured, and human review should become stricter as an error becomes more harmful or difficult to reverse.

How much does enterprise AI cost?

A defensible enterprise-AI budget starts with a workload, not a market-wide average. A single figure cannot represent a software-as-a-service assistant, a platform API that bills by usage, and a custom infrastructure deployment. Pricing also changes with model selection, geography, contract commitments, and provider terms.

Cost driver What to specify Why it changes the total
Product and model Named service, model family, model version, and optional features Different models and features can have different rates, limits, and availability.
Deployment SaaS, PaaS API, IaaS deployment, or custom build The customer may take on more infrastructure, operations, security, and monitoring work as the deployment becomes more customizable.
Usage Users, requests, input and output volume, peak concurrency, storage, and retention Usage-based charges and capacity requirements can exceed a seat estimate.
Integration Connectors, semantic indexes, retrieval pipelines, plugins, identity integration, and testing Engineering and data-governance work can be substantial even when the model call is inexpensive.
Controls Logging, red-team testing, evaluation, human review, incident response, and policy administration Higher-risk workloads require more assurance and operating effort.
Commercial terms Region, support tier, minimum commitment, service limits, renewal terms, and tax treatment Contract and location terms can change the effective price and the available features.

Do not present an unsupported “average enterprise AI cost.” Ask each vendor for a current quote using the same user count, workload, model, deployment pattern, region, and retention assumptions, then add your internal integration and governance labor. Confirm prices and limits directly because they can change.

Is my company data used to train AI?

The answer belongs to the exact service and configuration, not to the word “enterprise.” For Foundry Models sold by Azure, Microsoft documents that customer prompts and completions are not used to train generative-AI foundation models without customer permission or instruction. The documentation is specific to that Azure offering and should not be generalized to every Microsoft product, model provider, model type, region, or preview feature. Read the current terms for the resource you will actually deploy: Microsoft’s data, privacy, and security documentation.

Training use and abuse monitoring are different questions

“Not used for training” does not mean that no processing, logging, or review can ever occur. Azure describes a separate abuse-monitoring process. When automated systems flag possible misuse, selected prompt and completion samples may be stored in a logically separate data store for human review. Microsoft says access is limited to authorized employees who use request IDs, secure workstations, and just-in-time manager approval. For an Azure resource, the documented store is in the Azure geography where that resource is deployed; for deployments in the European Economic Area, the authorized human reviewers are located in the EEA.

Do not confuse Azure-operated models with an OpenAI subprocessor

Microsoft’s 2026 documentation distinguishes OpenAI-operated models supplied as a subprocessor in Microsoft Online Services from OpenAI models operated by Microsoft through Azure. In the described Online Services arrangement, the subprocessor option is excluded from applicable in-country processing commitments, is unavailable in government and sovereign clouds, and is included in the EU Data Boundary subject to exceptions. Those statements concern that particular tenant and feature path; verify the actual service, data flow, and contractual terms: Microsoft’s subprocessor documentation.

Can enterprise AI connect to our existing data and software?

Yes, but “connect” can mean several different things. An application may send a user prompt to a model through an API, retrieve relevant records from a permission-aware index, add that context to the prompt, call a plugin or connector, and write the result back to an existing system. Each hop creates a data-flow, identity, security, and reliability decision.

Map the complete flow before approving an integration

  1. Source records: list the databases, files, messages, tickets, or other systems that supply context. Classify sensitive fields and document the business owner.
  2. Permissions: define whether retrieval honors the source system’s user-level permissions, service accounts, group membership, and revocation timing.
  3. Indexing and persistence: record where embeddings, semantic indexes, caches, conversation history, and uploaded files are stored, how long they persist, and how they are deleted.
  4. Prompt orchestration: identify templates, system instructions, retrieved passages, filters, and any transformations before data reaches the model.
  5. Model and provider: name the model endpoint, operating provider, region, training-use terms, abuse monitoring, and failover path.
  6. Connectors and tools: enumerate every plugin, API, workflow, or application the system can invoke, including the credentials and write permissions it receives.
  7. Outputs and logs: specify where generated text, tool results, audit records, telemetry, and error traces go, and who can access them.
  8. Human decisions: mark where a person must review, approve, edit, or reject an output or action before it affects a customer, employee, record, or production system.

This map should name the party that operates each control and the party accountable for configuring it. Microsoft’s AI shared-responsibility model explains why those duties differ across service types.

SaaS, PaaS, and IaaS are different responsibility bargains

Approach Typical provider responsibility Customer responsibility Best fit
SaaS application Provider operates the application, model access, core infrastructure, and many built-in controls. Configure users, permissions, connected data, retention, policies, and acceptable-use rules; validate outputs in your workflow. Standard productivity or support tasks that fit the product’s built-in functions.
PaaS AI service Provider operates managed model and platform services. Build orchestration, retrieval, identity, application security, monitoring, evaluations, and action boundaries. Organizations needing custom data connections or behavior without operating all underlying infrastructure.
IaaS or custom model build Provider supplies infrastructure primitives; fewer controls are automatic. Operate model serving, data pipelines, security, patching, monitoring, evaluations, incident response, and governance. Teams with deep data-science, security, privacy, and ethics capability and a requirement that managed services cannot meet.

Microsoft recommends starting with a SaaS approach such as Copilot when it meets the workload, moving to PaaS when off-the-shelf functions do not fit, and reserving custom model building for organizations with the required specialist expertise. That is Microsoft’s product guidance, not a guarantee of lower total cost or lower risk.

Who is responsible if the AI makes a mistake?

Responsibility follows the outcome and the control that could have prevented or limited it. A provider can operate the model and platform while your organization controls the data supplied, the permissions granted, the instructions, the workflow, and the decision to rely on the result. A contract should therefore separate provider commitments from customer configuration and business accountability.

  • Provider: document service behavior, security features, known limitations, incident processes, and applicable data-handling terms.
  • Application owner: configure prompts, retrieval filters, connectors, identities, rate limits, logging, and fallback behavior.
  • Data owner: approve sources, classifications, retention, access rules, and deletion requirements.
  • Business owner: decide whether the use case is acceptable, define success and harm thresholds, and fund monitoring and review.
  • Reviewer or operator: verify consequential outputs, record decisions, correct errors, and escalate incidents.

For every automated action, document who can stop it, what evidence is retained, how a person reverses an error, and which party investigates a failure. Shared responsibility is not shared ambiguity.

When should a person review an AI-generated answer or action?

Set review strength by consequence, reversibility, and uncertainty rather than by whether a system is marketed as “enterprise.” Microsoft’s transparency note warns that hosted models may not always be factually accurate and recommends human review or validation against an organization’s own documents when current accuracy is crucial. It cautions against high-stakes uses in which an error could cause significant harm or affect life opportunities or legal status. Its guidance states: “Incorporating meaningful human review and oversight into the scenario can help reduce the risk of harmful outcomes.” See the Azure OpenAI transparency note.

Use-case consequence Illustrative control
Low impact, reversible drafting or summarization Sample-based quality checks, clear disclosure that content is generated, and an easy edit or discard path.
Operational recommendations or internal decisions Review by a trained employee before execution, source citations or evidence display, confidence and exception handling, and an audit record.
External communications, financial commitments, access changes, or production actions Explicit approval immediately before the action, least-privilege credentials, transaction limits, tested rollback, and monitoring for abnormal behavior.
High-stakes decisions affecting legal status, employment, health, safety, credit, housing, or essential services Do not make the model the sole decision-maker. Require qualified human judgment, documented reasons, an appeal or correction route, representative testing, and heightened incident response.

Computer-use systems need additional boundaries. Define permitted and prohibited actions, require timely verification or approval, let users remediate failures, and prevent the agent from silently expanding its authority. Revisit controls after a model, connector, prompt, data source, or business process changes.

How can NIST’s Generative AI Profile organize governance?

The National Institute of Standards and Technology’s Artificial Intelligence Risk Management Framework: Generative Artificial Intelligence Profile (NIST AI 600-1) is voluntary, cross-sector guidance published in 2024. It applies the AI Risk Management Framework to generative-AI risks and suggests actions across the lifecycle, including governance, mapping, measurement, and management. It addresses topics such as content provenance, pre-deployment testing, and incident disclosure. Read the profile at NIST AI 600-1.

Use the profile to structure a register of risks, owners, tests, evidence, and remediation dates. It is a way to organize risk work, not proof that a particular product is safe, accurate, or legally compliant.

A practical enterprise-AI approval checklist

  1. Define the outcome: state what the system will produce or do, who benefits, and what failure would cost.
  2. Choose the least complex deployment: evaluate SaaS first, then PaaS, and custom infrastructure only when requirements justify the added responsibility.
  3. Specify the workload: estimate users, requests, context size, output volume, peak load, storage, retention, and regions.
  4. Verify data terms: confirm training use, abuse monitoring, human-review conditions, logging, deletion, subprocessors, preview status, and regional commitments for the named service.
  5. Draw the data-flow diagram: include sources, permissions, indexes, prompts, model endpoints, tools, outputs, logs, and human approvals.
  6. Test representative cases: include normal, ambiguous, adversarial, rare, multilingual, and permission-boundary examples; measure factuality, refusal behavior, leakage, and action accuracy.
  7. Set action gates: require approval for consequential or irreversible operations and enforce least privilege for every connector.
  8. Plan operations: retain enough evidence to investigate, provide correction and escalation paths, monitor drift and incidents, and schedule reassessment after material changes.
  9. Assign accountability: name the provider contact, technical owner, data owner, business owner, reviewer, and incident commander in the approval record.

Common failure modes and fixes

  • Comparing seat prices alone: add model usage, integration, storage, evaluation, review, and support assumptions to every quote.
  • Treating “no training” as “no access”: inspect abuse monitoring, logging, retention, human-review, and subprocessors separately.
  • Connecting an index without permission tests: test document-level and row-level authorization, revocation, stale memberships, and prompt-injection attempts.
  • Letting an agent write with broad credentials: use scoped identities, approval gates, transaction limits, and rollback procedures.
  • Using the same review rule everywhere: calibrate review to harm, reversibility, affected people, and the model’s measured performance.
  • Assuming a framework is a certification: use NIST guidance to manage evidence and decisions; do not present it as a safety or compliance guarantee.
